Ninja Coaching Coast To Coast

Building on last week's conversation about Parkinson's Law, today Matt and Garrett take a look at PIE Time and what your time is really worth as a Ninja. Garrett reviews the history of PIE Time and how it came about. For those who may be unfamiliar with PIE Time, P = Productive Time (time that you'll actually get paid for - you, a customer, a contract); I = Indirectly Productive Time (FLOW time; Ninja Nine time – generates P time); and E = Everything Else Time. Our hosts break down each component of PIE Time, and give detailed examples of each. They review why no time is created equal, with Indirectly Productive “I” Time being the most important piece in terms of generating income. And although Everything Else “E” Time is sometimes referred to as “Non-Productive Time,” Matt and Garrett explain that this is still a crucial slice of the “PIE,” as it can indirectly help with your overall attitude and work ethic. They talk about goals for your I to P Time ratio, wherein for every two “I” hours you spend, you will be rewarded with one “P” hour at peak performance. You'll hear about “P” or “Paid” Time (showing property, going on listing appointments, writing and negotiating initial contracts), which is the easiest time to measure and is the basis for determining your worth per hour.  Matt and Garrett also discuss the three most important things you can do to increase your dollar per hour amount, the wide range of hourly rates they've seen in coaching, and finally, they dive into the numbers with great enthusiasm to illustrate exactly how knowing your worth can help you analyze your business, run it more efficiently, and make the best decisions possible for how and where to spend your valuable time. And visit NinjaSelling.com/events for more information about upcoming open installations.   Episode Highlights:  Today's episode looks at what your time is really worth Time is a non-renewable resource Matt and Garrett dive into PIE Time - what it is and how it came about P = Productive Time (time that you'll actually get paid for - you, a customer, a contract) I = Indirectly Productive Time (FLOW time; Ninja Nine activities – generates P time)  E = Everything else time It was initially called “PIN Time” - the name has since evolved, but it's the exact same (the “N” stood for Non-Productive Time, but this had a somewhat negative connotation) Garrett feels that the label “Non-Productive Time” actually motivates people to become more efficient so they can move out of “Non-Productive” mode For the purposes of this podcast, E Time = Non-Productive Time - but it is not necessarily negative Some of your best time spent will be on E Time activities - it may not directly produce another transaction, but it's a valuable part of your role Example of big businesses having a risk management department - it does not generate revenue, but it protects the bottom line and helps the company run better, which produces more business Many E Time activities are something that an assistant can help you with I Time is where you will directly grow your business - it's the most important time you can use  The Ninja Nine are largely comprised of I Time If you are spending an inordinate amount of time on E Activities (e.g., a 3-hour closing), this is an opportunity to look at how you can better manage your systems to avoid this happening again Morning affirmations are an excellent example of E Time activities that do not directly bring about business, but are still important and worthwhile I Time is the one you absolutely want to put on your calendar, and you have complete control over Examples of I Time: Lunches with clients, Hour of Power, customer service calls - but they need to be spent connecting and asking FORD (Family, Occupation, Recreation, Dreams) questions Deals with still go through if you don't do customer service calls, but you may not get any referrals out of them Not all time is created equal The truth will come out in your I:P Ratio Distinction between I Time and just living your life, seeing friends - sometimes your life is I Time You don't have to track your I:P Ratio, but if you're so inclined, for every “I” hour that you spend, you will be rewarded with a certain number of “P” hours - an ideal goal would be two “I” hours to one “P” hour, or even a 1:1 ratio Paid hours - “P” Time is where you can really have some power over your business (showing property, going on listing appointments, writing and negotiating initial contracts) These are also easiest to track and it's where we want to measure our value Take your total income and divide it just by your P hours to determine your worth per hour Knowing your dollar per hour can help you decide who to spend your P hours with (e.g., shuttling people around to look at properties when you know they're not ready to buy will bring your dollar per hour way down) The more effective you are with your I Time/Ninja Nine activities, the better your ratio gets because the better it produces P Time The most important things to work on to increase your dollar per hour are: 10 step Buyers Process, Sweet 16 Listing Presentation and your pre-listing interview The Power of the P (Process and Preparation) Income per P Hour versus Income per T Hour (total time when you include P and E time together) It's important to know your own numbers so you can work with them and identify where you can improve Analyzing your numbers will also help you make smart decisions with your business Track your numbers first thing in the morning It's very easy to do and doesn't take very long - you just have to be disciplined about it Schedule your time, manage your time, and track your time   Quotes: “What is your time really worth? And how can you scale it?” “When I think about certain N Time or E Time activities, those are some of the biggest things that fall into the Parkinson's Law of, Okay, maybe these things are of some level of importance - it's not helping us with any new business, but I'm not going to put it on my calendar because it's just kind of this everything else stuff. So it'll just kind of fill in the gaps. But then it starts to fill in the space where we have allowed for productive things.” “Firstly, we need to understand that it's not negative, just as you said, Matt. Some of your best time you're going to spend in your business is E time activities.” “These are the things that an assistant can help with. A lot of E Time activities are where you can bring somebody on board to help you, who can add value to your business and to your clients.” “Most businesses look at success as solidified contracts, right? So what we're trying to do is you're trying to make contracts come together.” “That's a good example - gratitudes and affirmations - E Time. I'm not stopping doing that… There's your identification right there of understanding where time is, but how things are important versus productive versus indirectly productive.” “I Time is the one thing where this is what you put on your calendar. This is the one thing that you have complete control over, but only you have control over. Nobody else does. But other things can take I Time away from you if you're not careful.” “It's only I Time if you actually are asking FORD questions.” “Depending on how you approach [I Time] that day, you can actually produce different results for yourself, depending on how you engage it.” “Customer service calls are invaluable I Time, and we've all watched it - your number one best source of referrals right now is the current people you're working with.” “There are a lot of Ninjas that I know that have built pretty amazing lives, that their lives turn into their I Time, and they wonder why they're so successful. There's people out there like, I don't know - I'm just living my life or going out and hanging out on the boat with friends...and I just got referrals coming in. Well yeah, because your life is I Time!” “If you're inclined to track it, there's a ratio that shows up that says, For every ‘I' hour that I do, I get rewarded with however many ‘P' hours that are there.” “When I'm coaching somebody, and somebody wants to track these numbers, my goal is to get them to a 1:1 [ratio].” “This is where you can figure out what your dollar per hour is - if you know that number, you get to make some very healthy business decisions about who you're spending your P hours with.” “Your I Time ratio is directly correlated to the power and efficiency and effectiveness of your I Time activities for your Ninja Nine. So the more effective you are with those activities, the better your ratio gets, because the better it produces P Time.” “So preparation and process - so important towards maximizing that income per hour.” “This is why it's important for you to know your own numbers, because once you know it, now you can change it. Now you can do stuff with it.” “If you take the time to learn this about your business...if you really want to be an educated business owner, and you really want to understand your platform, you should take the time to track these numbers and learn about it. Get a spreadsheet and start keeping track of all this. The data you will get out of it is absolutely amazing, too.   After a couple of weeks of summer travel and the logistical challenges of coordinating recording times, we're back to our regular routine! A normal podcast recording session, and a return to the comfort of doing things in ways that we're familiar with for quite some time!  Those words in bold face type above…. Yeah, we've been hearing those words quite a lot lately, haven't we? Examples include, “going back to the office,” “getting back to normal,” and for some of us educator folk, “return to campus.” While there's no shortage of talk and type spent these days on what emerges “post-pandemic,” and how, and when, we can use those temporarily abandoned office spaces and campuses, there is deeper, more personal conversation to be had just surrounding the use of these words and phrases - going back, return to normal, and return to...well, any place! In some ways (or maybe in many ways!) these phrases seem to us… regressive, and we're beginning to realize that using them to describe what might happen can have a way of limiting the potential of new ways of doing things.  For example, “going back into the office,” if we just take that word, “back,” out of there, it just becomes, “going into the office.” Trivial semantics? Maybe. Tiny detail? Maybe not! Back, return, and especially “normal” have a way of implying that this pesky pandemic was a blip in the system, and we can all just sort-of forget about it and get on with our lives. What emerges as we re-enter shared spaces, however, might be a little trickier than that, and there is potential here, as we do re-enter these spaces, to examine and drop, or at least carefully consider, some habits that may not have been serving us before, and to adopt some new ways of being, and operating with spaces and others, that may have been long overdue. What was the driving force? Sometimes, we hit rock bottom. You are working in a terrible job with no opportunity to advance. Other times, you just wanted out! So, you are taking a leap. What drove you to think about starting a freelance writing business?What are your core values?This is all about YOU, your COMPANY, and the message you want to convey to your clients. It's not hard to think of your core values because they are already in you, but you have not yet brought them out.Examples of core values may include:Respect - For yourself and your clientsQuality - Deliver quality work.Relationships - To create and grow relationships with clients.Promote Health - If you are a healthcare writer promoting health in an evidence-based practice way is essential.Why this?This is a branch off of your core values. Why did you go into business? What drove you? Also, think about what things you will NEVER do in your business. That may be easier to think of than never trying to think of why do you do what you do.What do you love about what you do?Think about 5-7 things that make you love what you do. At age 70, Letty Cottin Pogrebin felt fit as a fiddle on that fateful day she walked three miles to her routine mammogram. A founding editor of Ms. (magazine) and women's rights activist, she had energy and to spare until she was diagnosed with breast cancer. Facing six weeks of radiation treatment, she was now obligated to join others in the waiting room of Memorial Sloan-Kettering in New York City. So, putting on her journalist hat, she began interviewing fellow patients. Since at least the 1990s, teenagers have been the demographic most concerned with a changing climate and the environment as a whole. Thinking back, it's not hard to remember various start-ups, NGOs and marketing campaigns that were directed at and often featured teenagers in their marketing. That is because when people are in their teens, they are very receptive, energetic, and usually at their most idealistic. Most teenagers since the invention of the word at least want to try to solve all the world's problems.  According to a recent article by Bloomberg, the situation hasn't changed much. Approximately 69% of teenagers around the world currently view climate change as an emergency. It doesn't go into comparing that with percentages from other times but experience indicates that the numbers would be fairly high. The key of course is channeling that concern into action. In all seriousness, being concerned and angry while sitting at home and tweeting about it probably does more harm than good.  Some have certainly figured out how to channel their energy productively. Plenty of people who grew up in the 1990s are now running companies that have taken the job of caring for the environment seriously. That's the whole reason for LEED standards, the growth of geothermal technology, more efficient batteries, recycling water bottles into clothing, and the list goes on. They've helped drive changes in other companies as well. When was the last time you saw a fast food place with a Styrofoam container? How many different hair sprays contain CFCs? If it wasn't for people from that generation growing up and converting their concern into productive action, the environmental situation would be much worse. I know, for example, that the local river is cleaner today than it was thirty years ago, and there is less litter lying around locally as well.  So, how can we help encourage other teens to channel their energy productively? One way is to share the stories of people who have made a difference. If people see an emergency before them but no clear way of dealing with it, it is at least as likely that they will be paralyzed by despair as galvanized into action. Telling the positive stories of those who have managed to improve the environment can give hope that something can be done and inspire a new generation to take up the mantle. This is part of the reason some religions have specific saints, to provide examples of how to deal with the trials and tribulations the world will throw at you. Examples are powerful motivators regardless of what you want to motivate.  Another, of course, is education. But, and this is key, not merely telling people about the climate, but teaching them how to figure it out for themselves. Instead of just telling people how bad things are or might be, give them the tools to educate themselves. Where can they go and find the data for themselves? Show them how to deal with difficult questions by letting them ask those questions and taking them seriously. Real education isn't creating drones who repeat what they are told. It's helping people develop their capacity for independent thought. That, plus the energy of youth is precisely how teens become young adults developing out-of-the-box solutions that can have a genuine, positive effect.  Finally, encourage them to take care of the little things. To go out and take care of some of the litter at the local beach. To go to the town meetings on approving a new power plant, or a car charging station. Or to go out and plant trees, volunteer at the animal shelter. Encouraging teens to take care of small local things helps build a real appreciation for the environment and gives them a personal experience with making the world a better place.  As a bonus, there is always signing up for TARTLE. Welcome back to another episode with Dr. Leigh George. In the last episode, we discussed what branding is, why it's important, and some of the benefits along with Leigh's career, failure, and value-based pricing. In today's episode, we'll discuss the steps for creating a successful brand along with knowing when our brand is working, being in control of our brand, mistaking branding for visual identity, and some examples of successful brands.   Steps for Creating a Successful Brand   Here are two steps to create a successful brand.     Know Our Audience and Brand Narrative     The audience is arguably the most important part of having a successful brand. Leigh recently met with a startup that needed branding help. She asked them some questions and learned that they didn't have a problem they were solving for. They had a business idea, something they thought would be cool and useful, but they didn't know how it was going to make their audience's life easier.   “To be a successful brand, there has to be something at stake for your audience, some challenge that they're faced with that you can help them overcome,” Leigh said. We have to find the intersection between what is motivating the founders and what the audience cares about. That intersection is the brand narrative; it is the story of how our business can help our audience.     Create a Brand Manifesto     Once we know the narrative of how our business will help our audience, it is time to do our brand manifesto. A brand manifesto, purpose, or mission statement acts as an emotional representation of our brand purpose. It's a rallying cry that crystalizes why we're here and what we're here to do.    Nike has a great example of a brand manifesto. It reads, “Nike exists to bring inspiration and innovation to every athlete* in the world. Our purpose is to move the world forward through the power of sport—breaking barriers and building community to change the game for all. *If you have a body, you are an athlete.” (Source: purpose.nike.com)   Anyone who works at Nike could read this and be excited about what their company is doing. They likely feel like they are helping bring inspiration and innovation and are helping break barriers and build community.   Our manifesto should unify our company and our brand, so we're all working towards the same purpose. It should bring us together to accomplish the same goals. It should also resonate with our audience and be something they want to support.   How do we know if our branding is working?   To know if our branding is successful, we have to talk to people, customers, and non-customers alike. We need to survey them to learn what they think of when they hear our name. We need to ask them to tell us about their last experience with our company.    Through getting out there and talking to people, we'll be able to learn about the general perception of our brand. What do people think of us? How do we come off? What are we known for?   Once they answer these questions for us, we can determine if their answers are in line with the vision we had for our brand. Are we aligned with our manifesto? Do our customers see us working towards our purpose?   If their answers match the vision of our brand, great; we can keep doing what we're doing. If not, we likely need to do some rebranding. Rebranding must happen when there is a disconnect between how the company sees itself and how the world sees it. It usually happens when there is new leadership or a new vision for the company.   Do we want to be in control of our brand?   There are some people out there who think that branding doesn't matter. They think we can just throw some text up on our website without creating a real logo or thinking about the company's image. They think we can make just as much money without worrying about any of that.   Perhaps we can make just as much money, but that isn't the important part. Leigh said, “Even if you commit no resources to a logo or colors or messaging, you will have a brand. Because if you don't create it, the public will.”   The question then is do we want to be in control of the brand? It will be created regardless of what we do, so do we want to have a say in how our company is perceived? Do we want our brand to just be black text on a white background? If we're going for a minimalist image, then that might be a good option, but if we want to be known for something else such as creativity, it won't be a good option.   Our branding and our design choices create expectations in our audience's minds. If we don't control our branding, we don't control what our audience expects from us. We want to take charge of those expectations and tell our audience through our image and communication what to expect from us.   Mistaking Branding for Visual Identity   One of the biggest mistakes Leigh sees companies make is treating their branding like a cosmetic exercise. In 2021 many companies such as Pfizer, GM, and Burger King have come out with new logos, colors, typography, etc. This can make it feel like a fashion trend or a seasonal look.   To Leigh, branding is more about what you stand for. It can be expressed in visuals, but Leigh said, “You shouldn't reduce your company to a look and feel because then that sort of cheapens your value to a certain extent.” Instead, we should focus on the narrative behind our business and manifest that story in our design.    Examples of Well-Done Branding   Here are a couple of brands Leigh and I discussed that do their branding very well.   Uncle Terry Smells   Leigh recently got a candle from a company called Uncle Terry Smells. She usually doesn't buy candles because she isn't really a candle person. She doesn't like clutter, and she isn't sure what the point of candles is. However, when she saw Uncle Terry Smells' social media posts, she became obsessed.   The company has a blue and orange color palette and they curate images from pop culture, kitsch culture, and high and low culture with the same color palette. Leigh said, “The brand was so much about identity and appealing to a certain kind of person. And I was clearly that kind of person because I was just totally drawn to that imagery. . . . This brand ostensibly sells candles, but they could sell anything because the brand is so clear and so strong.”   This brand speaks to a very particular audience. They're not trying to appeal to everyone. Their voice is very specific, and it's like a beacon to their people. You either get it or you don't. We don't have to try to attract everyone into our audience. In fact, it is better if we focus on a specific group of people who we know will love our products or services.   Apple   Apple is all about creativity and innovation, and they just happen to sell computers. The strongest brands have a very distinct point of view and we're never going to confuse them with another brand. Apple is very distinct; they aren't afraid of being different. Just like Uncle Terry Smells, they've committed to who they are and they are never going to waver. They don't care that there's a whole group of PC buyers out there because they know who their audience is.   When Leigh was in college as soon as she could save enough money, she bought a Performa Apple computer. She's bought Apple computers ever since. To write her dissertation, she bought the Apple Cube computer, which she still has because she thinks it's beautiful even though it doesn't work anymore.   Apple has created an audience that may even be loyal to a fault. We're counting down the days until the next MacBook Pro comes out. We're willing to pay more even though we could probably get better computing power for a cheaper price somewhere else. Leigh said the number one reason to have a brand is that we can charge more. Today we will be talking about debt swaps and China's role in the global financial landscape, with Rebecca Ray and Blake Alexander Simmons of BU. Although China has only recently become a major creditor, it has already built a strong record of bilateral debt relief and has even begun to advocate for linking actions to promote biodiversity and fighting climate change with international finance and debt relief.   Guests: Rebecca Ray is a Senior Academic Researcher at the Global Development Policy Center, at Boston University. She holds a PhD in Economics from the University of Massachusetts-Amherst and an MA in International Development from the Elliott School of International Affairs at the George Washington University. Since 2013, she has focused on the nexus of international development finance, particularly China's role in reshaping the global financial landscape, and sustainable development, particularly in Latin America. She produces the annual China-Latin America Economic Bulletin series and the China's Overseas Development Finance database. She was lead editor for the books China and Sustainable Development in Latin America: the Social and Environmental Dimension and Development Banks and Sustainability in the Andean Amazon. Blake Alexander Simmons is a Post-Doctoral Research Fellow at the Global Development Policy Center. He received his Ph.D. from the University of Queensland (Australia) and his M.S. from the University of Antwerp (Belgium). His research focuses on how environmental, political, and psychosocial factors influence conservation decisions in social-ecological systems, and how we can change behaviors to achieve positive outcomes for people and nature. He never got a date card and he wanted to know why. He went directly to Katie and asked. Marni thinks it should have been the other way around and Katie should have said something to Brendan before he felt it necessary to go to her. A quality person lets the other person know how they are feeling and why something is not working.  When you break up with someone, mimic what Andrew did. Don't send the one last thing text. Go to the other person and say “let's end this with a smile.” Marni reiterates that actions are important. If you don't want to be the backup person, bow out when it's appropriate.  Look for a guy who has the mature qualities Andrew S. displays.    Katie & Greg Forever [22:08] Marni has a theory about what is going on behind the scenes. She thinks Katie sat down with the producers and let them know she has already made her decision to choose Greg. But, the producers still have some weeks to fill with content so they are giving her easy break-ups so she can go through the motions.    Bachelorette Predictions? [31:01] Marni and Chris both agree it will be Greg. Although Chris believes Katie is choosing Greg for different reasons than Marni. Chris says Katie is like a nurse to Greg and she is addicted to his resting, sad face. When he is unsure and wavering, Katie enjoys reassuring him. Chris thinks the relationship will get stale after a little while.  Marni, on the other hand, thinks Greg signed up for the Bachelorette thinking the show is stupid. But, he likes Katie so he is trying to ignore the TV/entertainment aspects. He feels out of integrity with himself to keep the show going.
