In dieser Podcast-Episode spreche ich darüber, wie du Agilität am besten in Unternehmen einführen kannst. Ist es besser, Bottom-up zu starten oder doch lieber Top-down? Bottom-up Auch auf den niedrigen Hierarchiestufen können Entscheidungen getroffen werden. Häufig starte ich in Firmen mit einem Piloten, um mit dem ersten Team agil zu starten, Erfahrungen zu sammeln und alles nach und nach auszubauen. Hierfür fordere ich den Management-Support auf allen Ebenen. Agiles Arbeiten ist nur möglich, wenn auch alle Gegebenheiten dafür geschaffen werden. Top-down Hierbei trifft das Management die Entscheidung, agil zu arbeiten. Das Problem ist allerdings gerade bei großen Firmen der Veränderungsprozess. Je mehr Mitarbeiter involviert sind, desto größere Widerstände können sich bilden. Die Mitarbeiter sollten unbedingt über die neuen Karrierepfade und Prozesse aufgeklärt werden. Big-bang Das heißt, es werden alle Mitarbeiter für einen bestimmten Zeitraum geschult und sämtliche Rollen werden neu definiert. Anschließend werden alle Veränderungen gleichzeitig durchgeführt und die Firma arbeitet von einem Tag auf den andern agil. Meiner Erfahrung nach funktioniert das nur dann richtig gut, wenn der Schmerz im Unternehmen schon sehr groß ist, wie beispielsweise durch geringe Verkäufe oder einen Stellenabbau. Die sinnvolle Kombination aus allen Methoden Mein Favorit ist eine Kombination aus allem. Ich starte gerne mit einem Pilotteam und bevorzuge eher eine sanfte Veränderung. Bei großen Firmen mit strengen Prozessen macht es mehr Sinn, mit Kanban zu starten. Kanban fängt genau da an, wo alle gerade stehen, akzeptiert bisherige Prozesse und dann kann mit einer Veränderung begonnen werden. Ebenso ist eine Passion-Analyse sehr wichtig. Das heißt, Voraussetzungen und neue Ansätze werden definiert. Für das Team sollte es auch möglich sein, etwas zu verändern und selbst zu entscheiden. Eine gemeinsame, klare Vision und die Teamzugehörigkeit sind zudem von großer Bedeutung. Die Mitarbeiter sollten die meiste Zeit in einem und nicht in mehreren Teams arbeiten, um als Einheit zu funktionieren. Auch eine Lernumgebung sollte existieren, in der sich die Mitarbeiter weiterentwickeln können.
