As our workplaces grow more complex and technology accelerates, one skill set is becoming more essential than ever: emotional intelligence. In this compelling episode of On the Brink, I spoke with Jeremy Williams, an emotional intelligence coach and consultant based in Paris, whose journey from sailing instructor to sales professional to global coach reveals how transformative emotional awareness can be—especially in our rapidly digitizing world. Jeremy's mission is simple yet profound: help individuals and teams enhance their self-awareness, empathy, and influence to become better collaborators and leaders. His work focuses on helping fast-growth companies develop cultures where people can thrive—and it starts with how we manage emotions, especially the tough ones. Jeremy's Journey: From the Sea to the C-Suite Jeremy began his career as a sailing instructor, where he discovered his passion for sharing knowledge. That passion carried him through various industries—from luxury motorcycles to real estate—before he transitioned into teaching business English in France. Eventually, he found his way into consulting with startups and tech companies. As these teams grew from five to fifty employees, Jeremy noticed a recurring issue: "soft skills"—now rightly called emotional intelligence—were the glue (or the gap) in how teams succeeded. It became clear: technical skills could only take a company so far. People needed to better understand themselves and each other. What Is Emotional Intelligence? As Jeremy explained, emotional intelligence isn't a single trait. It's a set of competencies that determine how well we relate to ourselves and others—especially when emotions run high. Drawing from the Genos model (based on Daniel Goleman's pioneering work), Jeremy outlined six key competencies: Self-Awareness – Recognizing your own emotional state and its impact. Awareness of Others – Showing empathy and tuning into how others feel. Authenticity – Acting with integrity and consistency; “standing in your own truth.” Emotional Reasoning – Blending logic and emotion to make sound decisions. "Women-owned businesses in Michigan confront a multitude of challenges that hinder their growth potential," said Kim Bode, Program Director. "From financial constraints to operational difficulties, our fellowship is designed to address these issues comprehensively." Sheila Heen: Difficult Conversations Sheila Heen is the Thaddeus R. Beal Professor of Practice at Harvard Law School, a Deputy Director of the Harvard Negotiation Project, and a founder of Triad Consulting Group. She often works with executive teams to engage conflict productively, repair working relationships, and implement change in complex organizations. She has published articles in The New York Times and the Harvard Business Review and appeared on Oprah, CNBC's Power Lunch, and NPR. She is coauthor along with Douglas Stone of The New York Times bestseller Thanks for the Feedback and also now, in it's third edition, co-author with Douglas Stone and Bruce Patton of the iconic bestseller, Difficult Conversations: How to Discuss What Matters Most*. When our intentions are good, it's hard to appreciate how we could have had such negative impact on someone else. It's equally challenging to navigate a tough conversation when someone else's words or actions have wronged us, even if that's not what they intended. In this conversation, Sheila and I discuss how to shift just a bit to help our difficult conversations go better. Key Points Intent does not equal impact. It's a mistake to assume that we know the other party's intentions. It's a mistake to assume that good intentions erase bad impact. Prevent the first mistake by attempting to separate intent from impact. Use these three questions: Actions: What did the other person actually say or do? Impact: What was the impact of this on me? Assumption: Based on this impact, what assumption am I making about what the other person intended? To present the second mistake, listen first for feelings before sharing intent. It's helpful also to reflect on your own intent, which may not always be as pure as initially recognized. As participants in a movement with 'effective' in its name, it's easy to think of ourselves as being above falling for the most common mistakes made in the non-profit sector more broadly. We're grappling with the cutting-edge stuff, not the basics, right? But we need to beware of this kind of complacency. It's crucial to nail the basics, like theories of change, and far fewer EA organizations do this than you'd expect. That includes Charity Entrepreneurship, the organization I work at, where we teach participants in our Incubation Program and Foundation Program about the importance of theories of change, and yet until today we didn't even have our own theory of change on our website! That's why we decided to share this post on theories of change - potentially the first of a series on 'nailing the basics' of effective non-profit work, if people are interested. This post is mostly made up of an excerpt from our forthcoming book on effective grantmaking ('How to Launch a High-Impact Foundation'), followed by a discussion of the theory of change for our Incubation Program. [Note: Applications are now open for CE's Incubation Program] TL;DR It is very common for non-profit organizations (even EA orgs) to have no public theory of change, or to have a poor one. This is a big problem, because theories of change are the business models of the nonprofit world - you shouldn't launch, fund or work for a project that doesn't have a strong one! A theory of change explicitly articulates the cause-and-effect steps for how a project or organization can turn inputs into a desired impact on the world (i.e. it's their theory of how they'll make a change). They generally include the following sections: Inputs / activities: What the project or organization does to create change (e.g. "distribute bednets") Outputs: The tangible effects generated by the inputs (e.g. "beneficiaries have access to malaria nets") Intermediate outcomes: The outputs' effects, including benefits for the beneficiary, (e.g. "malaria nets are used" and "reduced incidence of malaria") Impact: What we're ultimately solving, and why the intermediate outcomes matter (e.g. "lives saved") Best practices when crafting a theory of change (i.e. for creators): Invest sufficiently in understanding the problem context (i.e. understanding the needs and incentives of the beneficiaries and other stakeholders, as well as barriers to change and the economic & political context) Map the causal pathway backwards from impact to activities Question every causal step (is it clear why A should cause B? how might it fail?) Setting and forgetting (instead of regularly iterating on it) Not building your theory of change into a measurement plan The 'what' and 'why' of a theory of change Building something complicated without an explicit plan is risky.
