Procurement talks about "the data" as if it's neutral. It rarely is. For years, we have talked about "the data" as if it were a single, uniform thing… a stack of invoices, a dashboard of KPIs, a quarterly business review deck handed over by a supplier. Here's the problem: invoices are curated. Reports are crafted. And, most of the time, suppliers decide what you see… unless you know what to ask for. In this episode of Buy: The Way…To Purposeful Procurement, Brian Gamble, COO at FineTune and a 30-year veteran of indirect services, joins podcast co-hosts Philip Ideson and Rich Ham to unpack BuyLaw #6: "develop expense-specific systems." The directive is fairly simple on its surface, but it's also disruptive: no single data set or measurement system works across diverse categories. Uniforms are not utilities. Security is not pest control. Waste is not janitorial supplies. And trying to manage them all with the same playbook guarantees procurement will create blind spots. Brian has seen those blind spots from both sides up close, first as a regional VP for a national uniform provider, now as an advisor helping clients defend their P&L against quiet leakage. He doesn't mince words: if your definition of "the data" is whatever appears on an invoice PDF, you are operating inside a commercial narrative written by your supplier. The episode walks through examples that sound almost unbelievable until you realize how common they are. Security "dark hours" where posts go unfilled but still get billed. Pest control programs charging for weekly service where there's been no activity in months. Uniform inventory definitions that vary between suppliers, creating a scenario where 17 cents can be far more expensive than 21 cents, depending on what number you're multiplying. None of that shows up cleanly on a summary invoice. Which brings us to AI… As procurement leans more heavily on AI for benchmarking and research, the technology can generate polished, authoritative answers, even when the underlying data is thin or incomplete. But, the quality of the output rises or falls with the quality of the inputs. For example, Brian shares a live demonstration his team conducted internally: a generalist asking AI for "a good price" in a complex service category gets laughable, contradictory answers. Garbage in, garbage out, so to speak. A more informed user does slightly better. When a true category expert feeds AI high-quality, relevant, structured data does the output become meaningfully useful, and even then, it still requires human judgment to separate signal from noise.  This episode also challenges another sacred cow in procurement: not all dollars are created equal. A $100 million utilities category might require minimal management. A $1 million uniform program might require 50 times the oversight. Yet procurement teams are often sized and measured purely by spend under management, not complexity, risk, or management intensity. If procurement is going to be measured by what actually hits the P&L (as the earlier BuyLaws argue) then they must design contracts, data rights, and reporting structures that allow real validation.  The future of procurement won't be won by those who have the most data. Stop Forcing AI Where It Doesn't Belong Ken specializes in helping agency owners start to think strategically about AI. One of the first things he warns about is the “solution in search of a problem” trap. Too many agency owners decide, “We need to be using AI somewhere,” and then jam it into the wrong part of the business. That usually leads to tools that sound cool but don't move the needle, or worse, meet resistance from the very team that's supposed to use them. Instead, Ken suggests starting with the business itself. Are you demand-constrained (needing more leads) or supply-constrained (too much work, not enough capacity)? His litmus test is simple: if a fairy godmother doubled your clients overnight, would you cheer or panic? That answer tells you where the bottleneck really is, and that's the exact spot where AI should be applied. Case Study: Smarter Finance Insights with AskQuick.ai Ken worked to build AskQuick.ai with Nate Jenson, a fractional CFO who worked with tons of agencies. Nate had deep financial expertise but needed a way to scale his brain. Together, they built AskQuick.ai, a chatbot trained on Nate's own textbook of agency finance. The result was a tool that taps into a client's QuickBooks data to deliver specific insights, like spotting which clients are actually losing money. After a rebrand, he is now marketing the product as a simple, agency-friendly tool rather than a complex back-end. No-Code Tools vs. Custom Code: Where's the Breaking Point? Every agency owner has been tempted by tools like N8N, Zapier, or Make.com. According to Ken, these tools are perfect for simple workflows and stuff you could explain in one or two sentences. These tools are often pitched as something anyone with a computer and no experience ca n use, but once your automation starts piling up with dozens of nodes, things break constantly, and you spend more time fixing than benefiting. That's when it's smarter to build custom code. Ken compares it to driving stick shift: more control, less frustration, and often a way faster solution. AI As a Superpower Not a Replacement For Ken, the real promise of AI isn't replacing people, but rather upgrading them. He calls it “giving your team superpowers.” By offloading the repetitive, low-value work to AI, you free up your people to focus on strategy, creativity, and client impact. Instead of fearing AI, most teams welcome it. Nobody loves repetitive tasks, and when you use AI to clear that away, your staff gets to spend more time on what actually lights them up. Real-World Wins (and Misses) If you're wondering how some agencies are using AI right, Ken has seen quite a few examples. For instance, an Australian medical agency built a custom chatbot trained on years of proprietary medical content. The tool now helps their writers quickly draft accurate, technical marketing content; something that would have taken hours of research before. Huge win. On the other hand, this agency built a classic example of a solution in search of a problem. Basically, the owner wanted an elaborate folder system to organize AI chats. It sounded clever, but the writers never actually needed it. Why? Because new AI queries were faster than digging through folders. A perfect example of chasing a solution before identifying a real problem. The Future of AI in Agencies in Plain English Looking ahead, Ken sees AI becoming a tool to replace code and processes. Many things we used to hardwire with messy “if-this-then-that” logic can now be handled with prompts. That means non-technical agency owners can adjust systems in plain English instead of hiring a developer every time they need a change. These tools can make all the difference for agencies that get hundreds of deals come through every day and need a quick way to sort through the ones that can be most profitable from those that likely won't. In these cases speed is everything and AI can deliver in a way that human response cannot. However, Ken is also clear that not every problem should be handed to AI. High-value, low-risk areas, like grading prospects or filtering opportunities, are perfect testing grounds. Mission-critical, high-risk functions will probably still need human oversight for a while. Singapore's GovTech is hosting an AI CTF challenge with ~$15,000 in prizes, starting October 26th, open to both local and virtual hackers. It will be hosted on Dreadnode's Crucible platform; signup here!It is common to say if you want to work in AI, you should come to San Francisco. Not everyone can. Not everyone should. If you can only do meaningful AI work in one city, then AI has failed to generalize meaningfully.As non-Americans working in the US, we know what it's like to see AI progress so rapidly here, and yet be at a loss for what our home countries can do. Through Latent Space we've tried to tell the story of AI outside of the Bay Area bubble; we talked to Notion in New York and Humanloop and Wondercraft in London and HuggingFace in Paris and ICLR in Vienna, and the Reka, RWKV, and Winds of AI Winter episodes were taped in Singapore (the World's Fair also had Latin America representation and we intend to at least add China, Japan, and India next year).The Role of Government with AIAs an intentionally technical resource, we've mostly steered clear of regulation and safety debates on the podcast; whether it is safety bills or technoalarmism, often at the cost of our engagement numbers or ability to book big name guests with a political agenda. When SOTA shifts 3x faster than it takes to pass a law, when nobody agrees on definitions of important things, when you can elicit never-before-seen behavior by slightly different prompting or sampling, it is hard enough to simply keep up to speed, so we are happy limiting our role to that. The story of AI progress has more often been achieved in the private sector, usually in spite of, rather than with thanks to, government intervention.But industrial policy is inextricably linked to the business of AI, which we do very much care about, has an explicitly accelerationist intent if not impact, and has a track record of success in correcting for legitimate market failures in private sector investment, particularly outside of the US. It is with this lens we approach today's episode and special guest, our first with a sitting Cabinet member.Singapore's National AI StrategyIt is well understood that much of Singapore's economic success is attributable to industrial policy, from direct efforts like the Jurong Town Corporation industrialization to indirect ones like going all in on English as national first language. Singapore's National AI Strategy grew out of its 2014 Smart Nation initiative, first launched in 2019 and then refreshed in 2023 by Minister Josephine Teo, our guest today.While Singapore is not often thought of as an AI leader, the National University ranks in the top 10 in publications (above Oxford/Harvard!), and many overseas Singaporeans work at the leading AI companies and institutions in the US (and some of us even run leading AI Substacks?). OpenAI has often publicly named the Singapore government as their model example of government collaborator and is opening an office in Singapore in time for DevDay 2024.AI Engineer NationsSwyx first pitched the AI Engineer Nation concept at a private Sovereign AI summit featuring Dr. He Ruimin, Chief AI Officer of Singapore, which eventually led to an invitation to discuss the concept with Minister Teo, the country's de-facto minister for tech (she calls it Digital Development, for good reasons she explains in the pod).This chat happened (with thanks to Jing Long, Joyce, and other folks from MDDI)!The central pitch for any country, not just Singapore, to emphasize and concentrate bets on AI Engineers, compared with other valuable efforts like training more researchers, releasing more government-approved data, or offering more AI funding, is a calculated one, based on the fact that: * GPU clusters and researchers have massive returns to scale and colocation, mostly concentrated in the US, that are irresponsibly expensive to replicate* Even if research stopped today and there was no progress for the next 30 years, there are far more capabilities to unlock and productize from existing foundation models and we
