每年除夕,紐約時報廣場 Planet Fitness 的廣告又提醒我們,是時候去健身中心;這段日子既是健身中心的廣告黃金檔期,也是很多人定下新年目標的時候。但到了二月,健身中心又回復平靜。統計反映,只有不到一成人可以堅持他們為自己定下的新年目標。由為甚麼開始(Start with Why)很多人只專注於目標本身,也就是「做甚麼」(What),但忽略了關鍵的「為甚麼」(Why)和「怎麼做」(How)。正如 Simon Sinek 在 他的 Start with Why 中所分享,問題的次序應該由「為甚麼」開始;其實我們要激勵,不只是別人,更重要是自己,所以,新年目標的意義,重點不在於結果,而是我們背後的動機是為了甚麼。很多時我們其實都不清楚自己真正想要的是甚麼。以「減磅」這個常見的新年目標為例,究竟背後真正原因是甚麼?假如是為了健康,那除了是改變飲食習慣,可能我們還要考慮做運動、睡眠質素等等。但假如是為了改善外表,提升自信?那可能要再深入去問,為甚麼自信對你那麼重要?還是我們太過在意別人的看法?每個問題都可以讓我很更接近自己內心的真正動機。清楚了解動機,才去想目標是「做甚麼」。不是甚麼「以結果為目標」的口號,而是知道了解背後動機,然後才去計劃去主動做甚麼;注意,關鍵詞是「主動」和「做」。要達到一個目標,有時候可以有多過一個方法,有時候要用多個不同的方法。只有目標而沒有背後的原因,尤其是那些標榜「目標為本」的人,往往「做咗當得咗」。怎樣做(How)We are what we repeatedly do.Aristotle新年目標半途而廢,另一個原因是缺乏清晰的方法;有目的地但沒有路線圖,最終只會原地踏步。所以,了解自己的「為甚麼」想做一件事,下個問題就是「怎樣做」(How)。改變從來都不容易。打破舊習慣,不可能只靠意志力。坊間有關個人自我提升的書教的方法,不外乎是用(一)替代法,(二)改變環境條件,(三)將要改變的習慣化整為零,由小處著手。習慣塑造了我們。除了以上的三個最基本在 Atomic Habits 這本書有一個更根本的建議,那就是從自己的身份認同著手。想每日做運動的朋友,如果讓自己有個「身份」,例如「馬拉松愛好者」、「渡海泳選手」,這種身份上的轉變,比起單單每日迫自己去運動,有更大機會堅持下去。換句話說,改變習慣,除了是改變行為,更重要是改變自己的身份。要做到這一點,首先就要像剛才所提到的,要知道自己心底裡為甚麼想做一件事。精進(Excellence)雖然有些事我們每日都重複地做,但不代表每個人都有反省、進步。那怕我們活了幾十歲人,很少人會留意到其實怎樣呼吸、怎樣站立、怎樣坐、怎樣集中精神、怎樣思考等等,其實仍然有進步的空間,這種不斷追求進步的心態,就是「精進」;英文 Excellence 這個字,有些人簡單的理解成完美,但我認為那是一個美麗的誤會。人世間是沒有完美的,我們可以做的就只有不斷追求近乎完美。很多人將知識和經驗混為一談,但其實兩者有重要的分別。經驗雖然重要,但如果沒有反省,經驗也可以是認知上的陷阱;令我們忽略了可以進步的機會,以為自己已經完全掌握「怎麼做」。體育和藝術是精益求精;自小有體育和藝術修養的朋友,更會追求精進。可惜,主流的教育制度,偏偏忽略這方面的個人品格修養,將重點放在知識的累積。其實當一個人有精進的心,不但學習事半功倍,也會更深入,不致流於表面。知識、思考、方法等等,其實都是習慣,但它們並非一成不變,而是需要不斷的修為和自我反省,不斷提升。不論你是學習一門新的技術,又或者已經是某個範疇的資深從業員,我的建議是將自己想像成一位老師,必須向他人分享自己的方法;正所謂「教學相長」,抱著這種心態去學習,不但能自己的思路更清晰,也會讓功夫更加扎實。轉化經驗為知識,說穿了就是有系統的思考。由精進到有能力去創造、創新,英文叫 Mastery 。中古時代的工匠,由學徒晉升成師傅,最重要一步是能夠獨自完成一件代表作,也就是所謂的 Masterpiece 。Masterpiece 講求的不只是做工,更重要是從中見到工匠的個人特色和風格。沒有創造力,最多是熟手技工,而不是真正的「師傅級」。在這個 AI 越來越普及的今日,熟手技工一樣可以被取代。所以,人如果沒有不斷反省「為甚麼」這個問題,不會有創造力;沒有創造力的人,最終只有被其他有創造力的人,借科技的力量取代。可能會有人覺得,整天不斷的反省反省再反省,這種完美主義也有它的代價。但人只能活一次;有要求和沒有要求,最終還是有分別。據說愛因斯坦也曾經講過,複合增長是世界第八大奇蹟。每日其實都是新的開始,改變也不用等新年。那怕每日都只有千份之一的進步,兩年下來就是 200% 的進步。S-Curve 與突破He who has a “why” to live can bear almost any “how”.Nietzsche進步的過程,其實有階段性的分別。正如剛才提到,假如每日只有 0.1% 的進步,最初是幾乎察覺不到任何轉變。要經歷一段時間,踏入中間的高增長階段,之前投資的時間和精力才見到有明顯的回報。所以,無論學習甚麼新技能,最初都必然有想放棄的時候。堅持,就是要憑最初所提到「為甚麼」的問題去找答案。但人始終是血肉之軀,不可能像晶片那樣,每兩年容量倍增。所以,任何範疇的進步,到了一定階段,自然會出現遞減的情況;再努力也好,最終一樣出現「增長放緩」。以上所提到的由「低回報到高增長再回到低回報」的過程,這個增長的曲線,學術一點的叫 S-Curve。有些文化,迷信所謂的「由量變到質變」,以為增長到達某個水平,自然會有更高質素的增長;這種想法忽略了「突破」的過程。不論是社會抑或個人,沒有進步,就沒有條件去突破。突破,也不是突然而來。只是當條件成熟,從前不可能的嘗試,終於變得可能。在金融財經界,當某一個市場、行業範疇出現了飽和的情況,追求高增長的資金就會轉到另一些新興市場和行業,也就是所謂的「換馬」。你可以想像的是,當增長曲線漸漸變得平坦,基金經理就會「寧買當頭起」。當然,追逐更高回報自然有更高的風險;但這不代表一直守在同一個位置就沒有風險。其實,已經接近包和的市場,一旦環境出現轉變,風險一樣存在。在個人層面,不論是知識技能、人際關係抑或是財富,我們很多時都會安於現狀;尤其是當現狀沒有甚麼表面上的問題,我們更不容易跳出「舒適區」。每當我們發現自己的進步空間漸漸縮窄,可能那就是跳出「舒適區」尋求突破的時候;甚至乎更正確應該說,無論是做甚麼事情,總要有虛懷若谷的心態,準備要在另一個平台從新開始。這樣說不代表叫大家將過去所累積的各種知識和技能全部拋諸腦後,而是希望大家可以明白,任何知識和技能的價值都會貶值,只有學習的能力,才可以讓我們不斷地更新跑道,走在 S-Curve 的大斜坡上。在過去的世界,人是不用這樣不斷更新跑道;往往經歷要一、兩代人才見到明顯的轉變。但從客觀現實可以見到,我們這個世代,科技、經濟和社會的轉變比,想像中的要來得更快更急。剛才講到 AI 的普及,兩年前很多人說機器取代不了人類,但兩年下來相信很多人都已經在日常生活中都對各種 AI 工具漸漸變得依賴。AI 工具不只是用來省時省精力,我覺得這些 AI 平台其中一個最有用的地方,是可以讓我們用最有效的方法,學習新的知識,尤其是一些我們自己從未接觸過的範疇。從前我們要學專門程式語言,才可以對機器下指令,現在機器已經掌握了人類的語言。從前是我們研究如何去改善機器的運作,在可見將來,對大多數人來講,應該是我們透過機器去改進自己的思考方式,尤其是如何去了解問題,用甚麼方法去解決問題。最後的總結是,無論要實現的是甚麼目標,首先要思考的問題是「為甚麼」,然後才去想「怎麼做」;改變的過程是漸進的,但到達「收成期」就見到複合增長的威力。但「收成期」過後,又回到低回報的穩定狀態。從前的人,尚且可以經營高增長的收成期之後,繼續享受過去成就的餘溫。但我們這個世代的人,不得不面對一個現實,就是每過一段日子,就要跳出原本的「舒適區」,重新去學習與適應新環境。與其視 AI 工具為單純省時省力的捷徑,倒不如認真去學習如何用這個工具去改進自己的思考和解決問題的能力。 This is a public episode. When Bain faced severe financial hardship in the late 1980s, it was Orit and Mitt Romney who reversed the company's course and steadied the ship. How? (Katrine)Having this I would say a calm perspective from artists, helping us get in touch with our feelings, simply, I found it to be a stabilizing force. (Sébastian)This is a special episode of the conscient podcast featuring two guests, one from the arts and another from science over a glass of wine or two.Katrine Claassens is an artist, writer and environmental communications specialist. She has a Master's degree in Climate Change from the University of Cape Town in South Africa and an Honours degree in Visual Art from Stellenbosch University. Katrine's work reflects her interests in climate change, deep ecology, urban ecology, and internet memes. As an artist she has led workshops, given public lectures and curated exhibitions all over the world from the Arctic to Antarctica. As a climate communications specialist Katrine works with governments, think-tanks, academia and NGOs to navigate complex and shifting landscapes but first and foremost I would say that Katrine is an artist, an activist and a climate leader.Sébastian Méric de Bellefon is an engineer with a background in software development. He has a Master's degree in Electrical Engineering from Institut Supérieur d'Électronique de Paris, and a Master's degree in biochemistry and genetics from Université de Montréal. After working in other industries as a software developer and consultant - banking, online radio, healthcare - and so he met Katrine and became a nerd about all things related to climate science and decarbonization pathways. Three years ago, he started a new career path writing software for clean energy companies, first at General Power Systems to create Virtual Power Plants and now at Power Factors to streamline the operations of wind and solar farms. I first met Katrine at an online Creative Climate Leadership alumni meeting, a course I took in March 2020, organized by Julie's Bicycle in the UK, where Katrine mentioned that she had immigrated to Canada from South Africa and like myself, as was an art and climate activist and so we decided to meet in Montreal, where I met her husband Sebastian and after a delicious vegan meal I asked if the two of them would be willing to record a conscient episode. The most decorated American in the Olympics' chillier half, Apolo is known the world over for his gold-medal talent at speed skating. These definitions not only encompass everything I (and my past guests have said all along) but is succinct, simple, and spot-on.    Tony's research found that leaders do not see the full spectrum of diversity, which results in a lack of innovation. The S-Curve is a very simple concept.  Over time, a newly promoted employee goes through distinct stages in their performance achievement.  Initially, their performance declines as they grapple with the new set of responsibilities.  Gradually they get the swing of things and start to do well at their new accountabilities.  After a period of becoming comfortable with their role, they start to stagnate as they stop growing. Within these stages are many nuances.  We select people for promotion based on their history and our hope for their future.  We expect that good work and result production in the current role is an important indicator of talent and ability and that these attributes can be transferred into their leadership role.    One of the astounding things about modern business in Japan is that firms abandon these individuals at this point. Puzzlingly, they do not provide their newly promoted leaders with any great assistance to succeed.  The newly promoted are given the baton of command and left to themselves to use trial and error or copying what their previous bosses did, to work out how to lead.  Sounds like a plan except what if their previous boss role models were totally mediocre leaders.  This is how to create generational decline in a business and nobody would be voting for that. You really have to wonder how we could still be using such a failed model in this modern day and age, in such a sophisticated country like Japan?  This country has a constant, savage battle for market share, going on across all industries.  The struggle for survival is real and yet the development of the people in middle management who can make a difference is being hamstrung by inertia.  Companies just keep doing what they have always done.  That is not very smart if your competitor is making the changes to succeed and you are not. Part of the issue is that promoting one person doesn't fit into any comfortable time frame for the machine. If ten people get promoted at the same time, then perhaps some group training can be arranged.  The green eye shade types hunkered down in the accounting department run the numbers, calculate the per head cost, the per hour numbers and conclude that this is doable. However, if it is just one person, then the calculations blow up and the required training gets the thumbs down as too expensive. Consequently, there is no mechanism for developing these new leaders to play the role they have been handpicked for.  Individual coaching is ruled out as too expensive for such a low-level position.  For the senior Directors of course, an Executive Coach is deemed an acceptable expense, but not so for the newly minted section head. It is a case of “congratulations, work hard and good luck” and that is the full extent of the training programme.  Here is a hint for everyone - look for training companies like us, who offer public classes on leadership, where you can ship the newly promoted person off to a class with others in similar situations, assembled together from other industries and companies.  This is not hard and it is not expensive. In the meantime, the new leader is struggling to work out what they should be doing in this unfamiliar leadership role.  Of course, the section targets haven't been adjusted down to account for their struggle or lack of experience in this new role.  Initially, they work much harder than before as a player/manager to get to the required numbers.  This works for this first year and then what happens?  The next year the targets are higher again, and they are doing even more individual work. Not much leading is underway to get to the target for which they have responsibility because they don't have any time.  They are not leveraging the team to produce a team result. Heroically they are trying to do it all by themselves. By year three, they blow-up and can't match the increase in targets. Then the machine concludes they are a dud as a leader. They are replaced with the next victim; no lessons have been learnt and the cycle kicks off again. It doesn't have to be this way.  Get some new leader training and support for them. Then they will start to produce results from the whole team.  The initial struggle with the unfamiliar starts to sort itself out. Through the training they discover the leverage points around having access to people, to get to the numbers, as a team.  They are still doing some trial and error, but it is off a base of knowledge and ideas, rather than desperate guess work.  They are executing on what they have been trained to do and they are now fine tuning it for their own idiosyncratic reality.  There is a pivot point which must be cleared though.  This is to move from working in the business to working on the business.  A newly promoted leader, after three years of experience, has now worked out what to do and they are doing it well.  But this is where stagnation can set in.  They slip effortlessly into their Comfort Zone.  The machine is well oiled and working and they are just repeating the same steps over and over.  It would be good if business was left frozen at this point and not continually evolving or if their rivals were dormant and not innovating and pushing hard. Obviously that is not the case and there is no margin for cruising in modern commerce. If there is a culture of learning established in the organisation, then the new leader is constantly encouraged to educate themselves and look for kaizen style improvement as well as possible innovation leaps to grow the operation.  They are also pushing to get further trained as an experienced leader.  If they are smart enough, they cannot just be satisfied with what they were provided with as a new leader.  The leadership training content is quite different, because now they are operating at a more complex stage and need more complete solutions.  In Japan, very few leaders get this advanced leadership training because of the over-reliance on OJT – On The Job training.  In fact, in Japan, most leaders are not leaders at all because they are stuck as being simple managers.  They get the work done on time, on budget, at the required quality – all great and necessary.  However, they are not competent enough around bringing everyone together and persuading them on the direction for the business or developing the abilities of their staff, which are the additional tasks for the leader beyond running the machine well. Leadership is a journey, there is nothing particularly new and you would think we would have all worked this out pretty well by now.  In Japan, that is not the case and there is a big opportunity to improve the productivity of firms through further developing the ability of their leaders.  If your leaders are relying on trial and error, then you have a big problem which needs fixing and fixing right now.

I'm excited to share my conversation with Kevin Bethune, a multidisciplinary design executive, entrepreneur, best-selling author and keynote speaker based in Redondo Beach, California. He's been a VP of Strategic design at BCG Digital, A global process product manager at Nike and a Nuclear Engineer at Westinghouse. He currently leads his own firm, https://dreamsdesignandlife.com/ One of his key ideas is “Open your aperture.” -ie, shifting the lens that you are looking at a problem from or through. Design and Design Thinking has so many tools to help us do just that, and find creative approaches to our biggest challenges. In our conversation, we discussed the importance of embracing creative approaches (since our habitual approaches most likely can't solve them!) and the need for bold leadership to optimize for curiosity and creativity - because going with business as usual is usually a lot easier than spending time on curiosity. It takes a willingness to slow down to optimize for curiosity in a business environment that is often so focused on quarterly capitalism. We also highlight the lack of diversity in design and innovation, particularly in black representation, and the cognitive dissonance of claiming to serve certain communities without actually representing them - an unresolved critique of many innovation firms. The S-Curve and the Cone of Possibility Kevin's book, Reimagining Design: Unlocking Strategic Innovation, is CHOCK A BLOCK with diagrams (and I love diagrams!) that will stretch your thinking, but we spent some time on one diagram in particular that combines two classic models of thinking: The cone of possibility and the s-curve. The Cone of possibility is a cone on its side, with the tip at the present, and the sides of the cone stretching out like rays of sunshine to the right. The rays represent possible futures along the timeline. There are many versions of this diagram online. Kevin's version calls the center of the cone the “most likely” or projected future. The cone of possibility invites us to consider widening edges - future scenarios that are plausible and even impossible or preposterous futures, not just the projected or ideal future. Opening our aperture to consider multiple possible futures means that our plans can be more resilient, adaptable and even antifragile. The S-curve is a visual representation of one of my favorite Shakespeare Sonnets. #15:  When I consider everything that grows Holds in perfection but a little moment, That this huge stage presenteth nought but shows Whereon the stars in secret influence comment; When I perceive that men as plants increase, Cheered and check'd even by the selfsame sky, Vaunt in their youthful sap, at height decrease, And wear their brave state out of memory; Things are born (or emerge), they grow, mature and then fade away. Kevin's version of the S-curve includes more detail: Emergence A dip - the trough of disillusionment A hyper-growth phase that slows into.. Maturity and then… Decline, or retirement.  Kevin overlays the cone of possibility with a set of cascading s-curves, representing a host of possible trends rising and cresting as we look out into the possible futures. As Kevin describes this diagram in our conversation, his hands are making waves of opening and closing, diverging and converging. That's what he's seeing when he looks along the cone of possibility: all of these different trends, multiple pathways. It's this complex, undulating space that he tries to illustrate for the teams that he works with to help them see a bigger aperture to think inside of. These diagrams, these mental models, help redesign the conversation about strategy and innovation. We're not designing for a single, simple, ideal future. We're looking out at a complex landscape with multiple possible twists and turns. That is how you unlock strategic innovation - step back, widen the aperture and change the conversation. Instead, he emphasises the equal importance of the moves you must make to your next business: making the jump to your future S-curve. There is an upcoming disruption of the food systems industry, and investors today can get in ahead of an exciting new S-Curve that's developing. Elysabeth Alfano is the CEO of VegTech Invest, and also advisor to the EATV ETF. EATV is the world's only Plant-based Innovation & Climate ETF. 7investing CEO Simon Erickson recently interviewed Elysabeth for our 7investing podcast. In the first part of the conversation, Elysabeth describes how she got interest in food systems transformation and why it is important to solving issues like climate change, biodiversity loss, food insecurity, and human health care. The global food supply system hasn't changed much in the past 1,000 years and it could be ripe for disruption. Elysabeth goes on to describe the limitations of our traditional supply chain. Animal husbandry isn't really innovating any more, whereas the plant-based innovation curve is just getting started. She explains that our current system isn't economical and is often bad for the environment. Beyond Meat has published research that says animal agriculture accounts for about 15% of the world's greenhouse gas emissions; with two thirds of those coming directly from cows. Consumers, governments, and businesses are all stakeholders who are interested in making food systems more efficient. Simon then asks what parts of the supply chain will require the most investment, in order to create a $290 billion new industry by 2035. Elysabeth says it will be investment from businesses into their processes and supply chains. Perhaps with support from their governments. In the final segment, Simon asks what the most common criticisms have been from people who are opposed to change in food products. Elysabeth also describes the investing methodology that she uses for her index.
