In this episode of Demystifying Mental Toughness, David Charlton continues in part two of his solo series exploring the 4Cs of Mental Toughness through the coach–athlete relationship lens. The focus this week is Emotional Control and a common but misunderstood dynamic in sport: the emotionally reactive coach and the calm, composed athlete. While passion and intensity are often seen as leadership qualities, strong emotional reactions, sarcasm or outcome-focused language can unintentionally create a fear-based environment. When athletes feel judged or humiliated, the brain's threat system activates, reducing attention, decision-making and learning. At the same time, athletes who regulate their emotions well are often misunderstood. Calm behaviour can be interpreted as a lack of care or motivation, leading to unnecessary conflict. Drawing on research around the coach–athlete relationship and youth brain development, this episode explains how emotional climate shapes confidence, creativity and long-term engagement in sport. Something is definitely up. People are angrier, meaner, less fulfilled, less patient and more intolerant. Manners and decorum are taking a back seat to ego and impulse. I won’t get into where I think this is all coming from, but I do know one thing. If you want to make things better, the fastest way is to set an example with Badass Leadership. For a leader to set a powerful example, they have to be in control of their emotions. You have to let situations bounce off of you – including criticism, failure, unfairness, difficulty and conflict. Technically, it doesn’t have to “bounce off of you”, but the badass leader must be in charge of their response to situations like these. That means you’re aware of how situations affect you. You understand your default reactions, and learn how to subvert them. It means you know what is important to you as a leader, and never allow your ego (or your emotions) to take precedence over your vision. It’s never been more important to let your badass leadership shine. What Is Badass Leadership? Thinking back to some very early episodes, Badass Leadership refers to the qualities that a highly seasoned and powerful leader possesses. You are not influenced by currents and tides, nor the opinions of others. You can see clearly where you want to go, and are willing to experiment in an effort to get there. You don’t value being right. You don’t need credit, acclaim, wealth or fame in exchange for what you do. Your leadership is about serving. That means bringing clear value to those who need it the most. At its core, Badass Leadership is about strength. Steadiness, especially in the face of adversity, is a sign of great wisdom and power. Having the humility to realize you’re not perfect, but on a path to mastery, is key. When you’ve begun to master emotional control in yourself, you’ll notice something very cool happening. You can notice it in others. If you’ve been working on emotional control in yourself, you can then use your wisdom and experience to help others. That’s what Badass Leadership is all about. He unpacks the key differences between strategy and tactics, reveals his go-to approach for handling emotionally charged negotiations, and explains why internal alignment and embracing problems are critical for successful outcomes. The Camp System of negotiation, developed by Jim Camp Sr., has shaped negotiation successes for decades. Why does systemization matter so much in high-stakes negotiations? It all comes down to emotional control. “The higher the stakes, the more emotional both sides become,” Jim points out. A clear framework keeps you focused, reduces the risk of irrational decision-making, and helps you recover when negotiations veer off course. Key elements include: Framing the right mindset before you enter the negotiation. Methodically planning every meeting and communication. Debriefing after each interaction to assess what worked and what needs adjustment. This careful planning doesn't eliminate surprises, but it ensures you're better equipped to handle them as they arise. Top Negotiation Tactics That Build (Not Break) Trust While Jim pushes back on the idea of “leverage” as a goal, he offers three core tactics that foster trust and effectiveness: Internal Alignment: Before any negotiation starts, make sure your own team is unified in objectives and understands what success looks like. Iterative Planning: Don't treat negotiation as a single event. Plan each conversation with the other party's motivations and decision-making process in mind. Respect the Right to Veto: Openly acknowledge your counterpart's right to say “no.” Paradoxically, this lowers tension, builds trust, and leads to more honest discussions. This approach is not just respectful but also strategic. When clients feel safe to say no, they're less defensive and more open to exploring mutually beneficial solutions. Why Planning and Emotional Control Are Negotiation Superpowers Jim draws on his experience as a military aviator to illustrate the importance of planning under pressure. Whether flying a mission or working triage in an ER, a systematic approach helps teams stay calm when the unexpected happens. Planning isn't just about tactical prep—it's fundamentally about emotional regulation. Knowing what you'll do in a variety of scenarios (“What if they say yes? What if they say no?”) keeps you grounded and flexible. This matters because decisions are made primarily on emotion, rather than logic, in up to 96% of cases, according to Nobel laureate Daniel Kahneman. Common Negotiation Pitfalls—and How to Avoid Them Too often, sales professionals jump into demos and presentations before ensuring they're speaking to qualified decision-makers about the real problems. Jim suggests a disciplined approach: We have to uncover what issues or challenges matter most to the client, confirm they have the budget and authority to close a deal, and finally resist the urge to “present” too early—focus first on listening and diagnosing. Aggressive tactics from buyers—like last-minute demands or “take it or leave it” statements—are usually emotional moves, not real decisions. Instead of reacting defensively, seek to understand the underlying reasons for resistance. Four common causes: lack of perceived value, insufficient data, lack of authority, or simple bluffing. Putting the System to Work Jim shares a case study from his own background, of when a large auto dealership shifted from the usual high-pressure sales to a respectful, client-focused system, their sales and referrals soared. Giving clients permission to say “no” and centering the experience around their needs earned the dealership trust and loyalty, resulting in lasting success. Jim is always striving for self-improvement: “Challenge your current behavior. Don't settle for the status quo. Adopt a system, whether it's ours or someone else's, and keep iterating.” By focusing on honesty, respect, and disciplined preparation, sales professionals can elevate negotiation from a dreaded experience to a proud profession—one that benefits both buyers and sellers alike. In college, he wrestled for perhaps the greatest wrestling coach of all time, Dan Gable, at Iowa, where he was a two-time Big Ten champion and a two-time NCAA All-American. As a coach at Ohio State, he's won numerous national coach of the year honors, has coached more than 75 All-Americans, and led the Buckeyes to a national championship in 2015. We filmed this in his office in Columbus, OH, after spending the morning watching some of his championship wrestlers practice. It was one of the coolest days I've had in a long time. Notes: “My first workout after driving from Syracuse to Iowa was a soul-cleanser. I collapsed in my car outside the arena. I couldn't stop crying.” "It was a line in the sand moment for me. Where are you going or staying? Because I could have turned around, I could have went right back. But it was this sense of knowing that you were in the right place." It's amazing that Tom decided to leave Syracuse with no guarantee of even making the team at Iowa, let alone a scholarship. He shows up on day 1, and Coach Gable didn't even know who he was! Crazy. And then he goes on to earn his spot and become an All-American. Competitive Spirit from Early Age: "There's certainly an element of competitive spirit... even in second grade, we were on the playground... if you lose, you're fighting somebody. You just wanna win, you wanna win everything you do." Why go to Iowa? The Will to Be Great – "I wanted to be elite at something. And by trial and error, it was almost trial and error... I wasn't gonna end my career with not knowing how high I could climb." Key Learnings from Dan Gable: Emotional Control – "He wasn't a yeller. He wasn't a screamer... The reason why he didn't need to yell was his competence." Focus on Situation, Not Person – "It was never personal... He would focus on the situation and not you as a person. You never felt attacked. It was just bluntly, your single leg needs improvement." Balance of Freedom and Accountability – "Too much freedom. Not good... You can drive someone crazy with discipline and rituals and rules... It's just this happy medium." One of the most emotional moments in my 10+ years of recording this podcast, Tom shared the story of the day his 5-year-old son, Teague, had a heart attack and tragically passed away. The room went silent. And Tom went deep into the impact that it has had on him and his family. This is something I cannot imagine happening. I am grateful that Tom was willing to share and be so vulnerable. I love Tom Ryan, and I am lucky to have been in Columbus with him. The interview with Ohio State: "I wasn't their first choice... But ultimately, I was a leader that had learned. I learned under the best." He prepared extensively, attacked his weaknesses proactively, and wasn't afraid to discuss his faith. Chosen vs. Unchosen Suffering – The concept of "chosen suffering" came after experiencing unchosen suffering (losing Teague). "Wrestling has never brought me to my knees... I never got there in wrestling... but when I lost Teague in 2004, that I referred to as unchosen suffering." Chosen Suffering = Deep Love – "Chosen suffering is a fancy word for love because you will suffer the most for the things you love the most." The willingness to endure difficulty stems from profound love for what you're pursuing. Traits of Elite Performers: Ungodly Effort – "In all studies ever performed on elite behavior... one is an ungodly effort. And I think effort stems from... effort over time is a byproduct of deep love." High Capacity to Learn – Elite athletes have exceptional skill development abilities Living in Truth – "The capacity to live in truth. To really be honest with yourself and be okay with it... really strong self-assessment." Daily Discipline – "The discipline to do it daily... to work on your shortcomings and really be good enough to look in the mirror and say, I love you, but you got some problems." Being Coachable – "Most people wanna be coached until they're getting coached." Great performers actively seek feedback, while good ones want to be left alone. Three-Pronged Leadership Philosophy: Example – Walk the walk and display the behaviors you want to see Truth in Love – "Too much truth can demoralize someone... too much love, you're patronizing me. Stop it. Gimme the truth." Embracing Pain and Suffering – "We're gonna make decisions that weren't right... and we're gonna accept them and we're gonna grow from them." The 3 Success Pillars: Your Mind - Internal you. Where your thoughts originate. Your Relationships - Who you allow to influence your decisions. Your Environment - The setting that will build you or break you. The world doesn't care what we're after, nor does it care about our principles. It doesn't care about you or me, nor will it change for us. It doesn't owe us anything. The world is heading in a direction, spinning on its axis, and there's little we can do to change that. What we can change, however, is what we do. We can control our direction. We must continuously develop our core and worldview to help us navigate the temptations of the world. What happened on the morning of April 23, 2024? Coach Ryan had been on his way to OSU for an early morning workout with colleagues when his SUV, traveling at about 65 miles per hour, struck the semitrailer. Physical Trauma vs. Emotional Trauma – "When we lost Teague, I was healthy, I was physically healthy, I was mentally healthy... when I hit this tractor trailer at full speed... the physical trauma that occurred was surreal. And I wasn't ready." "I went into a terrible depression... I was sad when I lost my son, but I wasn't depressed... But in this, I was suicidal for a little bit." Coach Ryan openly shared his mental health struggles with family and got help. The #1 indicator of sustained success is emotional control. Two-word mantra — keep working. Physical Suffering as Mental Training – "Every single time I bike, there comes a moment in the bike ride where I realize I'm a sissy... there's a humbling, there's humility piece that you get from suffering." Choose the Hard Thing - "I can always come up with an excuse why I'm not gonna do squats... And then I have to pause and say, dude. Get under the bar... getting under the bar... builds confidence for everything else in life." (that was from me) Discipline as a Superpower – "Discipline is a superpower. It's available to everybody." The transferable skill of choosing difficulty when you don't want to.
