This week I delve into ‘the Big O' - aka Overwhelm, with Carla Miller.  Carla is a leadership coach and best-selling author of ‘Closing The Influence Gap: A practical guide for women leaders who want to be heard' which reached #1 in the Amazon charts for Business Leadership Skills and was a finalist in the 2023 Business Book Awards.  Carla was CEO of Tiny Tickers and then Managing Director of Charity People, a leading charity recruitment consultancy alongside founding her own coaching business. She is also the host of the chart-topping podcast – Influence & Impact for Female Leaders    We start with chatting about Carla's own brushes with overwhelm, and move on to examine how overwhelm and burnout are linked, plus Carla's experience of early menopause and why menopause can often contribute to feelings of overwhelm.    Carla tells us a few of her strategies for managing overwhelm including: Normalising that most people feel overwhelm at some point in their lives. No one is giving 100% all the time. Figuring out what we might be able to ‘care less' about at times we might be struggling. Coping with company cultures that have a tendency to keep overloading employees: I love Carla's suggested wording “that sounds amazing, we are fully committed at the moment, so if we are going to start doing that what are we going to stop, to make the space for that?” How to avoid over committing - how many ‘shoulds' are real and how many are our own expectations of ourselves or perceived expectations of others. Unless it's a ‘hell yes!” don't commit to things on the spot - buy yourself some time to think about it before saying yes and then regretting it (or worse, resenting them!).   We also cover ‘non-promotable tasks' in the workplace (aka office housework), as well as the differences in the types of feedback that men and women get in the workplace. Coincidentally, the same day I wrote these shownotes, I came across these stats from a recent report: About 76% of top-performing working women received negative feedback from their bosses compared to just 2% of high-achieving men (according to a new report from management software company Textio, which analysed stats performance reviews for more than 23,000 workers across over 250 organisations). About 88% of these outstanding women workers receive feedback on their personalities, while the same is true for only 12% of their male counterparts, according to the report.   As Carla rightly points out, prioritizing our own needs is not selfish. Many of us feel uncomfortable advocating for ourselves (in and out fo work), but the only person that's going to be the best advocate for you, is YOU! For an industry that prides itself on breaking barriers, data shows that it remains shockingly resistant to disrupting its own diversity hurdles. Guest post by Martina Campbell, Product Director at Workhuman and Vice-Chair & Board Executive at Women in Technology and Science Ireland The tech industry has long been associated with forward-thinking innovation and disruption. Yet, despite this commitment to progress, it remains starkly resistant to breaking down barriers that hinder gender diversity, particularly in leadership. While there has been incremental improvement, recent data from the Central Statistics Office (CSO) reveals that over 75% of board positions and 69% of senior executive roles across sectors are still held by men. In Science, Tech, Engineering, and Mathematics roles (STEM), women represent fewer than 25% of positions, underscoring the persistent obstacles to achieving true equity in tech. This gap represents more than a missed diversity target; it's a lost opportunity for innovation. Recent from McKinsey shows that diverse leadership teams foster more creative problem-solving, drive stronger business outcomes, and increase organisational resilience, thus the underrepresentation of women - who bring diverse perspectives and leadership styles - is a paradox that tech companies can no longer afford to ignore. The hidden hurdles Many of the barriers women face in tech are often subtle. To name a few, unconscious bias can shape everything from hiring to promotions, resulting in fewer female role models in senior positions. This leads to a lack of role models in senior positions, complicating the access of aspiring women in tech to mentorship programs, and networking that helps fuel career progression. Additionally, women may encounter higher performance standards, not only in the tech sector but in general. A report by Textio, which analysed performance reviews for more than 23,000 workers in the US, revealed that about 76% of top-performing working women received negative feedback from their bosses compared to just 2% of high-achieving men. This expectation, whether conscious or unconscious undermines women's contributions. Further complicating the picture, many tech companies still operate in ways that don't prioritise inclusivity or flexibility. Flexibility can mean different things to different people. For some, it might be remote work. For others, it might be flexible hours, with alternative schedules that help to balance professional with personal commitments. This lack of understanding of women's individual needs creates additional barriers to their career advancements. To move the needle, companies need to think beyond superficial solutions, with strategies that can drive lasting, systemic changes. Beyond the band-aid solutions One-off training sessions or superficial recruitment targets fail to address the underlying issues. Meaningful change demands a strategic approach that embeds diversity and inclusion into the core of the company's culture and operations. One effective method for driving real progress is a proper employee recognition program in which women's contributions are celebrated and visible to decision-makers. Past Workhuman and Gallup research show that employees who receive the right amount of recognition for the work they do are four times more likely to perceive their workplace as inclusive and seven times more likely to perceive it as equitable compared to those who don't receive the right amount of recognition. For women in tech, recognition can be a powerful tool for breaking down bias, as it shifts focus to demonstrated performance and achievements. When women's contributions are consistently acknowledged, they gain more visibility and credibility, helping to mitigate unconscious bias and support fair evaluations. Between all these conversations, research for 5 Things, and research for my book, Inclusive 360, I think I figured out the winning formula for meaningful DEI progress: Purpose + Strategy + Accountability (PSA). It sounds simple but we all know it's not easy. Let me break it down:Purpose must be a people-first message that employees can rally around. “Statistics show that productivity and the delivery of innovation is much higher with diversity in your teams. I'm passionate about really helping people think about it bigger than just gender or race. It's diversity of thought”, says Sandy. “A few weeks ago, the new Head of our Global Risk Analytics team was observing a group going through a presentation. It wasn't just pages being put together and somebody talking through each slide, they were really debating what they were bringing to the client. It was watching diversity of thought in action.”Sandy charts her early career journey from banking through the non-profit sector to her current role at Aon, and the common theme of workforce transformation and change management through each role. “I've always looked at leadership and how we make workforce decisions for people. People are my passion and helping them find pleasure and purpose in their work.”Sandy emphasizes how the insurance industry needs to do a better job of attracting talent. "If you think about reinsurance from a training perspective, it really is three renewal cycles before someone really understands the nuances. For the generation that's rising, that's a long time. We have to do a better job of creating excitement and a value proposition of what this insurance career journey could be. We have to tell the insurance story better.”Sandy gives insight in to her Global Chief People Officer role overseeing 3400 reinsurance colleagues and an additional 500 in the Strategy & Technology group. She highlights the importance of innovative leadership at a time of incredible global change and stresses the key role inclusivity plays in developing diverse insurance leaders across the business. “There's gender, there's ethnicity and there's also perspective and socioeconomic differences. Having an inclusive diverse team is super important. The segmentation strategy we have has really been key to bringing more opportunities for diverse leaders to be given their voice and learning how to lead across the firm.”Sharing the dramatic impact using Textio in job adverts has had on creating a more diverse candidate pool, Sandy demonstrates how it's used on wider marketing and people manager training to ensure talent retention in the face of rising private-equity backed competition. “Retaining talent in reinsurance with the explosion of these disruptors that are coming in. There are not just two or three main reinsurance brokers anymore. We've got some emerging private equity firms backing the development of firms to compete against us and a lot of what they're selling is the opportunity to build something. But I will always say if you really want to be the best at what you do for your clients, Aon has invested in the tools and technologies.”Sandy gives her advice to insurance executives coming to interview at Aon as well as how insurance industry people leaders can build the best teams for their organizations. “We're all trying to build the best team for our clients and for our organization. As someone who is trying to serve the people, you want it to be a good fit, a win-win. When I lose people to a competitor, this is a small world here and it's really important that we exit as respectfully as we enter.”Sandy concludes with the one lesson her job has taught her that she thinks everyone should know. “People matter in a way that you don't realize. Our words are impactful. We all create a culture. It's not just the leaders, we're all responsible for that. We spend so much time at work. Jackye Clayton (VP of TA and DE&I) at Textio talks with Mark Feffer about employee engagement tools, culture fits, customizable solution to employee solutions, and whether we have leaned too far into technology in the HR space. People get so hyper focused on their deliverables that they seem to forget that humans are behind it all. Employee engagement tools seem to be a way to bring a human element back into HR. We have to make sure we're taking care of our employees to give them the opportunity for them to be their authentic selves. Human resources traditionally helped to protect the company and to ensure compliance, yet nowadays it feels like it's actually becoming what the title suggests. We have tools to clock into work on our phones, conveniently request time off, or discuss important issues through an online portal instead of the anxiety of addressing another human. These technologies have both benefits and issues, though. Removing all of these vectors of human interactions could make an employee feel as if the company is not a set of people, but a structured platform of programs. It's important to balance carefully between technological advancement while also retaining the human element. When I'm prepping for a keynote, I love to spend time talking to the client about their DEI goals and current state. Between all these conversations, research for 5 Things, and research for my book, Inclusive 360, I think I figured out the winning formula for meaningful DEI progress: Purpose + Strategy + Accountability (PSA). It sounds simple but we all know it's not easy. Let me break it down:Purpose must be a people-first message that employees can rally around. Leaders should also share their own individual purposes.Strategy must be holistic and organization-wide, not simply workshops and coaching, not simply hiring more underrepresented talent.Accountability must be for all managers, or everyone, if you'd like, where engagement in or progress on DEI goals is a part of performance reviews.Consider Purpose + Strategy + Accountability (PSA) as a three-legged stool that wobbles depending on what's missing (a metaphor borrowed from the book Unleashed). In a short conversation with a client, that framework will allow our team to quickly identify the areas of opportunity that can move the needle most quickly. “But my other favorite thing about the confidence piece, as someone who can be very anxious and nervous myself, is that sometimes it's valuable not to be confident. And there is this piece in the book about how everyone would benefit if, when you're making decisions, you start off in an information gathering stage. And instead of being super confident when you're trying to gather data, you turn down your confidence, be not confident at all, be confused, be concerned, be anxious. Once you've figured out the right answer with all the humility that you could possibly have, jack up your confidence and then you execute. And this idea that confidence can be on a dial and there's value in not being confident sometimes is something that I was never taught. And that feels very reassuring to learn,” so says Julia Boorstin, who has spent over two decades as a reporter, working for CNBC, CNN, and Fortune. Augmented writing platform Textio uses machine learning and natural language processing to take the guesswork out of business communication, offering predictive analytics designed to help companies recruit a diverse workforce and build an inclusive culture.  The 120-person Seattle-based tech company, led by CEO Kieran Snyder, has been going through a transformation of its own during the past two years, expanding its product lineup while taking its own workforce fully remote, and recruiting more people outside the Seattle area.
