My special guest, Stephan Aschenbrenner, has found a way of making it possible.    Stephan is the CEO of EO Executives, a franchise network with offices throughout Europe. In 2011, he joined EO executives to build out their German territory. And after four years, they became one of Germany's top 50 executive search and selection firms. Stefan became the managing director of EO International Group in 2016 and became the owner in 2019.   Stephan's goal is to help executive search professionals to build and scale a partner-led executive search firm and achieve annual billings of 2-4 million. [57:32] Leveraging technology platforms.   Enhancing Small Boutique Firms' Growth through the Power of Franchising   Scaling an executive search firm is very challenging. Stephan described from his own experience how it can be disappointing to invest time and an immense amount of funding to train and onboard new consultants who will end up leaving your business.   As Stephan shared, “You're always putting the money from the strong builders and investing in the newcomers. And then the other thing is that's what we learned in the UK especially…the better the people are, the sooner they just go for a higher paycheck. So it always was a kind of high turnover. We spent so much time training the people and the people said, ‘thank you for the training. This was probably the best training I ever got. But sorry, now I go to London, for a bigger paycheck.' So it was a constant turnover in the company.”   I think this is the experience for many owners who want to grow - the frustration and difficulty can cause many to give up pursuing their dreams of building their businesses. In our coaching program called Apex, we have dedicated business owners who are looking to scale their recruitment business between 5-25 people. We know the difficulty of achieving a strong successful company - but it is absolutely doable!   Stephan shared another solution - that is through a partner-led franchise business model. This business model is where they find committed recruitment entrepreneurs who are senior executives themselves, train them, and give them the processes to run a successful search firm.    The value they provide, as discussed by Stephan throughout this episode is helping recruitment-business owners to:   Grow their team without the risk of investing in expensive fee earners. Most owners assume that the easiest way to grow is by hiring experienced recruiters from your competitors. G&E prefers to hire Graduates with no prior recruitment experience. They are then trained up to G&E's way of working.    How do they assess candidates to find the high-performers? Callum talked about their hiring process which includes asking the applicants to prepare and deliver a presentation, plus psychometric testing.   Callum also explained that although they have a 360-degree model, they train new hires on the candidate side first. They want new joiners get a taste of success quickly.    How to Win Key Accounts with Continuous Hiring Needs   One of the reasons G&E has scaled so quickly is that they're successful at winning key accounts – companies who are continuously hiring. Having an abundance of roles is the perfect opportunity to grow your team. It means you'll have plenty of orders for them to fulfill and they'll start contributing from day one.   I asked Callum about his approach to business development. The partnership-focused spirit that he exudes as well as his approachable personality makes it easy for him to get repeat businesses. When I asked him about this, he shared a couple of key pointers. Doing the right business with the right people. Rich said, “For me, it's all about working with good people. I have zero tolerance towards working with jerks and people that treat you like garbage.” He shared actual experiences on what types of clients he avoids.   Being real with anyone. “I think I'm extremely real with everyone. I talk to everyone the same way whether you're the secretary or you're the CEO.” Hear how Rich relates this to having future referrals and how it can lead you to a ‘win in the end'. Have You Been Ghosted? Here is How to Deal with It Being ghosted by a client or a candidate can be frustrating, but this is something that a recruiter should expect to happen. Nowadays, it seems acceptable for some to just stop communicating without returning a call or providing honest feedback. Rich shared a very interesting experience during my interview and how he used a very unconventional way of addressing it.  I also asked Rich what we can do to minimize or deal with ghosting from clients or candidates. For Rich, it boils down to building trust and relationships. “I think all that you can do is to build that trust with your candidate, build the relationship up and you got to be more than just a recruiter.”  Listen to Rich's viewpoint and how he further shared, from experience, ways in which he is able to build that trust and relationship with his candidates and clients. He believes that when you learn to be present you are able to effectively respond to the reality of what's going on around you, and do so ways appropriate to the situation. This is in contrast to reacting, which is based on negative past experiences or according to ego-driven or fear-based motivations. Robin finds this discipline to be extremely helpful in business and in recruitment in particular. The fast-moving, ever-changing environment of the modern recruiting agency demands a calm, measured approach - and mindfulness to being present allows that to happen. Robin has used the principle to shape the culture within which his team of recruiters drives the agency business forward. Culture is more than a buzzword for Zensho Agency When he read the book “Start With Why” by Simon Sinek, Robin realized that he wanted to build a business that fueled the “why” of those it employs - not one that serves the “why” of its founders or board of directors. He believes that team members who are free to work on their own terms, completely empowered to be entrepreneurs in their own right will foster the most powerful and passionate recruitment service in the world - and as a result would fuel his recruitment agency's growth. He was right. The team at Zensho enjoys a community and support structure that readily and eagerly shares ideas and strategies so that everyone can succeed and clients and candidates are the beneficiaries. Though each recruiter is a contractor rather than an employee and is thus in business for themselves, they are never by themselves. Each of them enjoys the reputation and prestige of being affiliated with the Zensho brand as well as a generous compensation package of 70% to 90% of the profits from their placements. Truly, the strength and power of the whole trickle down to the individuals on the team. The results speak for themselves. I invite you to join me for this fascinating conversation with Robin. His insight into the world of recruiting and the dynamics of what makes a team truly great will not only inspire you, it will equip you to raise the bar on your own ambition. How Robin is 10X-ing the company in a matter of 3 years At the current rate of growth, including plans for the expansion of Zensho Agency to Australia in 2020, it looks like Robin will accomplish 10X growth within a 3-year span. How has he done it? I asked Robin that exact question and he pointed to two apparent things… 1 - Only allow great people to come on board the team Robin says some of his biggest mistakes in growing the company have come from hiring the wrong people and he's committed to himself that it won't happen again. One of the hallmarks of this commitment is the company's “No Asshole” policy, which makes it hard for those who are purely ego-driven or unwilling to contribute to the success of the whole to find a place within the company. 2 - Cultivate and encourage an entrepreneur mindset rather than an employee mindset Because Zensho Agency has no employees and provides no base salary, recruiters who join the team must be self-motivated, proven producers who are eager to build their own business while contributing to the overall health and success of the team. Robin says those who have been hesitant to join the Zensho team are typically saddled with a belief that a base salary or "employee" status provides more security, when the reality may be that those are limiting beliefs that are holding them back from experiencing their best life. It's this entrepreneurial mindset that has been behind the recruitment agency's growth. Why recruiters need to adopt an abundance mindset that benefits everyone One of the things that set Zensho's team apart is that each person on the team - though in actuality a competitor of sorts to the others on the team - is committed to the success of the others. This unique partnership mentality is something Robin says should become characteristic of the entire recruitment industry because when it is, the entire industry benefits. Successful recruiters enhance both the image and the effectiveness of the industry, enabling those outside the industry to see what we do with a positive attitude and to believe that we offer something of value that nobody else can. For that reason, it's to all of our benefits to help each other as much as we reasonably can. I was happy to hear Robin say this because I've long had close relationships - even mutually beneficial business relationships - with people many would think of as my competition. Of course, I don't give away all of my secrets but I do try to serve others in the industry - for the very reasons Robin highlights.  I hope you take the time to listen to this episode. After running a health & wellness committee at her corporate job, she decided to take the plunge about a year and a half ago and dive into fitness full-time. She had been a fitness competitor years prior, and being involved in fitness and empowering women was always something she cared so much about, that it felt like a no-brainer to switch careers. Her mission as a fitness instructor, trainer, and coach is to empower others by helping her clients get both physically and mentally stronger. She is a huge advocate for talking about mental health, body image, eating disorders, etc., because, for a lot of people, they are very strongly linked to their fitness journey or why individuals are moving their bodies. She wants others to know we all share these same struggles and it is possible to get through them through self-empowerment and self-love. Bob pulls back the curtain on executive searches, then talks about his new book on talking with God. Bio (Full Bio): Bob Beaudine has led searches for some of the most high profile athletic directors and head coaches in the country. He is also a bestselling author, having written The Power of Who back in 2009, and he has a new book out right now titled 2 Chairs: The Secret That Changes Everything. Interview: Peel back the curtain a bit for us on what a typical high profile head football coaching search looks like. Clients hires us exclusively to find a particular job that they want (usually top five or six jobs in the organization) Meet with owner/president about what they are really looking for First role is as management consultant to figure out where the organization is going; what success looks like Also provide confidentiality The candidates for most of the jobs are not actively seeking. They are doing well and are happy at their current role Search firm has to convince them why it makes sense to make a move The other piece is these people can't afford to put their name in for a job and lose/not get it. Alums/fans/sponsors would be upset if they found out the candidate was looking. Job is IDd, then job description, then small committee, then identify the top 20 who could do it, get it down to five for interviews, and then make recommendations of the top three or four and then help in the negotiation. Everything is done clandestine in order to not lose any candidates because it goes public. What are a few things that you see regularly from job candidates that are major mistakes? That you just want to be in a job You just want your name up, but not really interested in Doing it for flattering, not for love Consider why you want the job and will it be one you can see yourself doing long-term Let's talk about your first book The Power of Who. What is the premise and why did you write that book? When looking for goals/dreams, how can I get there when I don't know someone WHO – the people who matter most Networking today is faceless and it isn't working. Sending generic letters and buckets of resumes will not work. You should stop. First thought should be your own network (100/40 strategy) 100 – family/close friends/people who already know you and want what's best for you 40 – what it is you want in life – Most people don't go for their dreams because they don't believe their family and friends could possibly know people that could help them What if God gave you people to help you in ways you never imagined? Strategically given to you to help you find that place in life you dream about? You can get your dream, but not by going to someone you have never met and who doesn't know you and asking them to do something for you. That makes no sense. If you want something you never had, you're going to have to do some things you've never done Try Power of Who Who are the people in your life? Write them down What do you want to do? Write it down? 87% of all jobs are introduced to people by friends (references, referrals) 80% of country not using their talent; 69% believe bad day at the beach is better than a good day at work; 60% is getting divorced We need a better mechanism than cold calls Start with friends (12, 3 close and 1 best works pretty well – Jesus) Many people believe current circumstances disqualify them from their dream. Stop that! You can get your dream; need to quiet your mind and think about some of these things. (Daniel) Common issue for people is they want to do things on their own. Parents aren't going to do the job for you; they aren't qualified to do the job Two parts of our brains and they drop endorphins that make me happy – gratitude and giving So if I ask you for help, would you help? Of course. When you let others help you, those people are getting a buzz! And if you try to do things all alone you're stopping people from that joy! You were created one cup short of greatness. With other people we're great. Together, two are better than one. Let's finish by talking about your new book 2 Chairs: The Secret that Changes Everything Why did you decide to write this book, and what is the premise? All great subjects come to moments in your life when you're asking better questions. Lots of why questions. At the end of his junior year in college, was asking questions about career, finding a wife, etc. His mom gave him the best advice. She said she doesn't have the answers, but know who does. Three questions: Does God know your situation? Yes, and also God wants us to know he knows People think God only has a few phone lines for 7 billion people, and he's only paying attention to ISIS, major disasters, etc. No, he can talk to all of us at once! He's not bothered by you, not mad he made you. Is this too hard for Him to handle? God is not overwhelmed by your trouble; really comforting when the trouble is big There are some problems in life that can be overwhelming, but they aren't for Him. Does God have a plan for you? Two Chairs – one for you and one for God Not the same as reading the bible or praying This is having a personal relationship with him Why would God say renew your mind daily if he really meant just Sundays? (Romans 12:1-2) Why would he say ask, seek and knock if he didn't have something to say? (Matthew 7:7-8) Why would he say seek him first and all these other things are added if he wanted you to do it seventh? (Matthew 6:33) So set up one chair for you and one for God; do this in your house (literal; not mental exercise) You get to talk for one minute and he gets to talk for four Common approaches Treat God a bit like an appellate judge Focused only on reading, praying, etc. – not spending time with him like a friend. Not providing a space for us to hear him; all we do is inform him. Why would God say “let those who have ears hear” and “Be still and know that I am God” if he didn't want to say something. Numbers 11:17 “I will come down and speak with you.” Jeremiah 29:11 “I have plans for you…” He wants to talk to us! Proverbs 1:23 “If you would have heard my rebuke, I would have shared all my thoughts and given you all my counsel.” Even 5 minutes in the presence of God changes everything. You reference the Who's on First Abbott and Costello routine when describing how we confuse the subject of talking and listening to God. Explain that to us. They took something that was simple and made it confusing, just like we do with talking to God. He's always wanted to talk just like you and I are talking. We run past first base where he is; he wants to talk with us. We're on second base saying “what?”…we keep running and we're on third saying “I don't know.” What if God had plans for you today? His word says he does. The greatest people he has interviewed have said these three things that changed their life. They have an assignment, purpose and a destiny Someone told them they believed in them Activated it What is our assignment? People fall into three buckets Believers – trying to do this Seekers – people who hope it works Skeptics – think it is fantastical Challenge to all three – if there's a one percent chance if you set up two chairs that God would show up, would you go? All three groups answer yes. Why wait to talk to jobs about our dreams and goals? If he is real, he must reveal himself and tell us! It has to be now! 5 minutes is all it takes – four for him one for you. He will meet you tomorrow; he will not be bothered by anything in your past. He is going to sit down and talk with you. Been doing this 40 years. You get to meet with the king of kings; your creator! Will it be an audible voice is a common question. Not that relevant. When your spouse calls you on the phone, do you need to ask who it is? No because you know her voice. God says “my sheep no my voice." What is the 80/20 rule? One minute of you talking, saying good morning and give him your trouble. God can do amazing things through you; no one listening that he doesn't know your situation. You may want to be alone and this is trouble for him, but it's not. It's not overwhelming for him. Four minutes of just listening. Comes in lots of ways. God has amazing capabilities. He's the master ninja. Example. P. 32 – “When you allow others to teach, mentor and manage you, you are seen as a person with great leadership capability.” What do you mean by that? It is so humble to sit at two chairs when the other is empty. You will seem foolish by most. But it's the King. Power of Who Story about Steven Spielberg Taking the director coffee and picking up laundry on set Associate producer doesn't show up one day, and Spielberg gets hired and gets his start. If you were in the garage with Bill Gates when he started his company (12 stayed 4 left; the 12 are billionaires), what would you have done? Must humble yourself to listen. These are keys to success; you don't have to be seen and all of a sudden you may find yourself where you want to be. What is a WHO friend? Goal of friendship is to be able to sing the song of your heart, so when you don't know the words I can sing it back to you. If you want a WHO friend, be one first! But you probably have some already. Parents, family. There's great counsel in the people God gave you. Mentors, teachers, parents, coaches, life coaches. They help you on the path. If you get detoured, you're not in the consolation round. There is no plan B It's plan A, detour, plan A detour. God doesn't make mistakes. He uses these times to show up and show off on your behalf.
