When this version of ourselves is holding us back, we need to make the conscious decision to replace this unsuited version of ourselves with the one who will get the job done. Cultivating the life you want for yourself starts with taking personal responsibility for the universe you create for yourself. It starts with curating the right thoughts, asking yourself the right questions, and opening your mind to all the opportunities and choices you have available to you. Doug Zarkin is the VP and Chief Marketing Officer at Pearle Vision, the $600 million global optical franchise. In 1961, Dr. Stanley Pearle opened his first store in Savannah, Georgia, and in 2004, Luxottica (the giant Italian eye-care conglomerate) acquired Pearle Vision. Doug has been the CMO of Pearle Vision for 10 years – about three times the average tenure of a CMO. He has returned Pearle Vision to Stanley Pearle's original brand inspiration, thereby inspiring his organization and accelerating the brand's growth. Doug is a seasoned marketer. He began his career in the advertising industry, working at Lintas, Saatchi, and Grey Advertising, before moving to the client side. Doug  talked about the importance of branding, what a marketer is (beyond the textbook definition), and how to get into the mindset of a consumer to motivate them to take action.  We didn't get a chance to connect with Doug immediately after the conference, but we're so fortunate that he was willing to share his knowledge and insight on the Finding Fire Podcast. This conversation with Doug  reminds us why we are so passionate about marketing. Not only did we learn a lot about marketing and branding through this conversation, but we were able to get back to our own roots, both having our Master's degree in marketing. It is evident that Doug is a prime example of someone who is living his passion day in and day out.

He wanted to build a management team of driven entrepreneurs who were competent and trustworthy. In the beginning, accounting and HR were outsourced. It was just Bill and his 10 managers.  But he knew this wasn’t a long-term solution—especially when he acquired 18 locations in Michigan and 4 in Indiana.  He hired a regional director to help manage the additional 22 locations. He sought out a CFO. He hired someone to head up HR as his team grew from 30 employees to over 100. Each of them is a critical and integral piece of the puzzle. Keep listening as we dive into incentivizing your chief hires, what a phantom equity plan is, and more.  Get systems and processes in place as soon as possible When you’re forced to scale rapidly, you just have to take things one step at a time and prioritize. Pearle Vision didn’t have a system in place that they could utilize, so they had to begin to develop processes themselves. They didn’t have the need at the time to build out comprehensive reporting.  But Bill certainly needed a system in place. They needed a way to track their Key Performance Indicators (KPI).  They worked for months to develop a means of reporting that they could export as an Excel document. After all—you’re only as good as the data you input. The process needed to be simple and strategic and track all the intricacies unique to their industry.  How to handle the ‘dogs’ When Bill acquired 22 Corporate locations from Pearle Vision he didn’t get to pick and choose—it was all or nothing. You know you’re going to end up with some high performers, some middle-of-the-road locations, and then some real dogs.  So what do you do with the bottom-of-the-barrel underwhelming locations? Assess why they’re underperforming. For approximately 8 of the locations Bill acquired, the issue was a poor location. So the plan was to batten down the hatches and ride out the lease, then close the location and move on.  Two locations had poor leadership. Poor management will run off good employees, so he replaced the management.  The other locations were operating without doctors on-site, one hadn’t had a Doctor in-house for over two years. So he made it his #1 priority to hire a Doctor. Once he did, the location became profitable and no longer a money-pit. It’s all about strategically fixing the issues, even if they’re temporary solutions.  Franchise management is about the million-dollar decisions You cannot be so immersed in the details of your business that you forget to look at the big picture. You need to hire a superstar team to handle the nitty-gritty while you focus on the million-dollar decisions. You always need to be taking a step back and looking at what you may be missing. Sometimes, you’ll get punched in the mouth. You will find things you missed, and there will be problems to fix. But how you take a step back and regain objectivity is what matters. Bill and I chat about networking and building relationships with key players in the franchising organization and he delivers some “pearles” of wisdom. His Dad owned a flower shop and a Jazz Club and his Mom owned two daycare centers. As he worked through college and business school his goal was to get a C-Suite level position—he thought this was his path. He carefully chose the schools he attended and the positions he accepted to position himself for a job in a Fortune 500 Company.  He didn’t want to be an entrepreneur, but it was in his blood.  He was working at LensCrafters in operations and fell in love with Retail Optical. He knew of the competitors in the space and heard of an opportunity with Pearle Vision. When he got passed up for a promotion with his current company, he knew it was time to move in a different direction. Listen as we talk about his transition from corporate America into franchise ownership.  The decision to begin raising capital  When Bill and his wife decided for him to dive-in headfirst, he immediately started formulating a business plan. This wasn’t a quick overnight ‘let’s throw something together’ business plan. He took weeks to hammer it out. He ran it by close friends for a sounding board. His biggest hurdle was getting the potential investors to understand the optical retail space. Many of them had some sort of brand-awareness but didn’t know the space, so it was his job to educate them while pitching. Originally, he was asking for an investment to purchase 10-25 stores in a three to five year time period. His original investment group raised 2.1 million dollars.  Don’t know what an accredited investor is? The SEC defines it in Rule 501 of Regulation D. Listen to the full episode as we discuss what that means and why it’s important!  Accredited Investors are betting on you—not the franchise When you’re looking for funding, the easiest place to start is trusted family or friends. If you don’t have people in your life with that kind of capital (or unwilling to bet on you) then you can turn to accredited investors. Bill recommends creating a tier system for who you reach out to for investment opportunity. Tier One: consists of close family or friends with the means to invest Tier Two: people you have a professional relationship with or acquaintances.  Tier Three: “friends of friends” - those you approach when you’ve exhausted all other options.  Craft an operating agreement with the proper protection in place Bill structured his operating agreement so your dollar amount was your ownership amount. Everyone needed to be equally vested. He was also sure to have it written in that his position as CEO was protected. The only way he can be removed or replaced as CEO is if he commits a crime.  The agreement was also structured to protect the equity investment of every partner. In his first capital call, everyone invested proportionately. However, on his second capital call, 2 investors fell short or didn’t have the means to match. The other investors were all given the opportunity to invest equal amounts towards the shortfall so their equity wasn't diluted.  Bill and I continue to talk about his original strategy and how it evolved, putting the proper systems in place, and taking risks—so listen to the very end! Growing up, I was always the entertainment in the family. I could be found recording radio programs (just to hear the announcer) or making voices and sounds with my mouth. After a while, my mother would get a little fed up with all the noise, and yell, "Tony, quit exploding all over the house!"  Deep down I know she loved all those sounds I made...pew pew... Fast forward through high school and working overnight at a "traditional country", AM radio station (yeah that's a thing). Afterward, I moved on to college where I interned for promotions at Radio Disney, Providence. Promotions was fun, and that's where I discovered the pure, raw energy of live events. For 15 years, I worked up the ranks in the live event industry with my core being a creative director, producer, and show director. I produced shows all over the US, Puerto Rico, Asia, and Europe. The entire time working in production, one thing always stuck with me...voice over work.   Being a voice talent never left me. Whether I was being cast for commercials, a video narration; or even being a live announcer in the Georgia Dome! I recorded in studios while on the road, or MacGyver'd a studio in my hotel room. Now, as a full time voice talent, I get to be part of brands like Pedigree, UPS, GQ Magazine, Deloitte, and many more! He studied premedical sciences at the University of Georgia from 1984 to 1988. He obtained a Bachelor of Science in Physiologic Optics in 1990 and earned his Doctorate of Optometry from Southern College of Optometry in 1992. Upon graduation, he was employed with a private practice and, ultimately, opened his own practice as a Pearle Vision franchisee in 1998. His franchise practice grew to three locations throughout east Georgia with eventual consolidation in 2014 to single private practice now known as The Eye Center of Conyers, Georgia. In 2018, he partnered with Total Eyecare Partners with the goal of achieving industry-leading, medically-oriented optometric care assisted by their collaborative, group resources. In the early, developing years of his Conyers, Georgia practice, he had a special interest in better serving patients with the latest diagnostic and practice management technologies. Utilizing these technologies has been a progressive process with the goal of providing more efficient care while assuring a more impressionable experience for the patient. His success in this daily endeavor has been reflective in the tremendous growth and productivity of his practice. Through the application of these technologies, niche specialties beyond the conventional optometric realm were realized. As a result, Dr. Grosswald developed extensive experience in providing specialty contact lens services with orthokeratology and scleral lens designs. His lens designs are primarily achieved via Wave Custom design software. This permits infinitely adjustable fitting and optical parameters necessary for achieving success with challenging cases. Dr. Grosswald is recognized among the Wave contact lens community as an “opinion leader” and pioneer of lens design concepts. He is a frequent lecturer with the Vision by Design educational symposiums on topics such as Wave custom GP designs and practice management concepts. With the chronicity of many ocular pathologies and the frequent futility of conventional treatment methods, determining and treating the underlying systemic causes has been Dr. Grosswald's recent passion. He has become a voracious scholar of functional or integrative medicine and how it applies to managing conditions such as diabetic retinopathy, macular degeneration, glaucoma and other commonly seen ocular conditions resulting from chronic systemic inflammation, vascular insufficiency and immune compromise or excitation. In essence, the goal is to utilize integrative technologies to aid the body's own ability to make new, energized cells and, thus, heal itself. Are marketers evil? Doug Zarkin didn't seem to be at all when I sat down with him to chat in the lobby of the midtown offices of global optical business Luxottica, for whom he is the VP-Chief Marketing Officer of the Pearle Vision chain. I met Doug a lifetime ago when I wrote about the Mark brand he was running for Avon in an article for Advertising Age. He has since run a variety of top brands including Victoria Secret's Pink and Calvin Klein, and has become an oft-quoted expert on how to build consumer loyalty. He reached out when he heard I had this podcast, and I took the opportunity to discuss with him one of my favorite topics: how corporations talk to strangers, that is how they build their case to try to sell them things. We explore the complicated balance of corporate v. personal responsibility, and who's to blame if and when people feel hoodwinked by The Man, a.k.a him.

In this week’s episode of “Marketing Today,” Alan talks with Douglas Zarkin, who’s been vice president and CMO at Pearle Vision since 2012. Under Zarkin’s leadership, Pearle won Effies in the Health Care Services category in 2015 and 2016. And in 2017, Zarkin and his team took home a Silver Clio for Pearle’s “Small Moments” equity campaign. During his conversation with Alan, Zarkin touches on his drive to make an impact on the trajectory of the companies he works for, the difference between the “need to haves” and the “nice to haves,” and that while he admires the transformative power of Apple, he wonders if they’ve started to drink their own Kool-Aid (there’s a marketing metaphor for you). Doug Nicholson is the owner of the Nicholsworth Group, which includes three Downtown Racine businesses focused on eating and entertaining:  the Ivanhoe Pub & Eatery, The Brickhouse (formerly Envi Ultra Lounge), and Carriage House Liquor Co.  Nicholsworth also includes ATM Financial Services, Nicholson Property Management and Pearle Vision. Doug attended Gateway Technical College for his airframe and power plant vocational diploma in airplane mechanics.  He also graduated from Carthage College with a bachelor’s degree in business administration and marketing, with a minor in economics. Shane Vaughan is Chief Marketing Officer for Balihoo, the premier provider of Local Marketing Automation (LMA) technology and services to national brands with local marketing needs.
