Das Moderieren von Workshops und Meetings ist also ein wichtiges Werkzeug für die Gestaltung von Software-Architektur. This week, your host, Dan Neumann, is joined by an external guest: Kristen Belcher, a Software Developer turned Agile Coach. In this episode, they discuss liberating structures, simple and subtle tools that can help everyone attending a group event contribute and be included. They dive deep into some of the Liberating Structures, such as 1-2-4-All, Drawing Together, Purpose-to-Practice, and TRIZ. Listen to this thoughtful conversation and get ready to apply some of these practices to the next event you facilitate.   Key Takeaways Many structures we use with groups, like presentations, status reports, and even tight discussions, tend to fail because they don't have space for all the participants' voices or allow members to think “outside the box.” Sometimes, there is even no structure at all. Liberating structures are the tools that liberate everyone in the conversation to contribute and be included. We all have different participation styles: thinkers, talkers, and quiet ones. We all communicate in unique manners, and our input is equally valuable. There are 33 liberating structures. One Liberating Structure is 1-2-4-All. You can apply it starting with 1: People have time to think on their own. Then 2: They pair up and discuss with another person. Then 4: The pairs will pair, generating themes and sharing what they learn. Finally, All: Where everybody can share their ideas. Even though everyone won't be allowed to speak to the large group, they had the chance to contribute in the previous instances. Another Liberating Structure is called Drawing Together. Everyone needs to draw a picture using the same shapes (no artistic ability is required). Every shape has a significance: Circles stand for wholeness, rectangles represent support, triangles represent goals, spirals represent changes, and the stick or star persons represent relationships. The group interprets a picture, and these views are the kickstart for a discussion. Purpose-to-Practice is a tool for identifying our main purpose and rooting the members together. It helps realize who must be included to achieve a shared purpose. TRIZ is the liberating structure created to assess the absolute worst scenario that can happen. When choosing a liberating structure, you must match it with the problem you are trying to solve in a group. First, you need to frame the problem to find the right tool to approach it. It's a good idea to have a Plan A and a Plan B for facilitation. How can you start applying Liberating Structures? When approaching liberating structures, you will first learn what they are for, then how to approach the space, how people participate, groups, and the sequence of steps to be followed. The material also provides time allocations. You will receive minimum specifications of how the liberating structures are set up. There is no specific script about how you should facilitate. Unser heutiger Gast hat zunächst Bioinformatik mit den Schwerpunkten Genomanalyse und Proteinvorhersage an der TUM studiert. Ebenfalls in München, aber an der Ludwig-Maximilians Universität, hat er dann Informatik und im Nebenfach Biologie studiert und als Diplom-Informatiker mit der Note 1 abgeschlossen. In seinem früheren Leben - so beschreibt er es heute - war er begeisterter Softwareentwickler. Seit vielen Jahren berät er als Agile Coach und Trainer Großunternehmen. Seine berufliche Heimat für seine Arbeit hat er seit über 14 Jahren bei der Holisticon AG gefunden. Er ist außerdem Autor von “Liberating Structures - Entscheidungsfindung revolutionieren”. Er zählt zu den Vorreitern dieses unserer Ansicht nach noch viel zu unbekannten Methoden-Baukastens in Deutschland, und er arbeitet dabei ganz eng mit Keith McCandless und Henri Lipmanowicz, den Begründern dieser Methode zusammen. Es wundert wenig, dass es die Mission unseres heutigen Gastes ist, möglichst viele Menschen mit Liberating Structures zu infizieren. Er ist überzeugt davon, dass Liberating Structures uns helfen können, wertschätzender und zielführender miteinander zu wirken. Seit über sechs Jahren beschäftigen wir uns mit der Frage, wie Arbeit den Menschen stärkt - statt ihn zu schwächen. In mehr als 380 Folgen haben wir uns mit über 450 Menschen darüber unterhalten, was sich für sie geändert hat und was sich weiter ändern muss. Wir sind uns ganz sicher, dass es gerade jetzt wichtig ist. Denn die Idee von “New Work” wurde während einer echten Krise entwickelt. Wie sehr müssen wir unseren Toolbaukasten bei der Entwicklung von Ideen und bei der Findung von Entscheidungen weiter entwickeln und welche Rolle kann dabei ein Ansatz wie “Liberating Structures” spielen? In this episode, Oz discusses the challenges of leading change and shares some tips for Scrum Masters to enable effective planning and team participation. Oz describes a scenario where the team was struggling to commit to the goals of the next PI and how it was discovered that the teams were not self-organizing and did not understand the "why" behind their work. The planning process was already defined before the teams came into the PI planning session, which was an anti-pattern of using agile terms but applying waterfall practices. Oz suggests that effective facilitation is critical for Scrum Masters and advises creating a planning process that involves the team in defining the plan. Oz also recommends observing the meeting first to understand what the team is trying to accomplish and encourages enabling the team to speak up. Oz shares some links to resources that can be useful in planning and facilitating team participation, such as the wise crowds liberating structure. Additionally, Oz suggests using break out rooms to help the team talk about goals/user stories in private and to find problems in the plan using the 1-2-4-all Liberating Structure. When Nick joined, they had just decided to adopt SAFe, as a way to scale their use of Agile methods. Unfortunately, this is not a story of complete success, as we hear about how a traditional consultancy tried to impose SAFe on the organization, with a top-down, linear (aka Waterfall) plan of adoption. Fortunately, however, the Agile Coaches and Scrum Masters in that organization were able to turn the adoption around, and make it succeed! Listen in to learn about how NOT TO adopt Agile/SAFe.
