So if I'm someone who is recently diagnosed with let's say cancer, or diabetes, or a heart condition, it doesn't matter what it is, if a hospital has done a great job at creating thought leadership, they should have an area that they can direct me to that educates me on what to expect, that reassures me, that informs me, that really answers my most common questions and prepares me for the journey that I'm about to go on. Too often, I think people go to a doctor and they get some type of a diagnosis, and then they go home and they try to figure things out on their own. And I think that hospitals that are really, really committed to thought leadership are doing it so that one, people can find the information. But two, they can prescribe the information as part of their patient care strategy.''   12:03 All of us have the same Doctor – Doctor Google Lisa explained why an online presence is essential to prevent misinformation.  ‘'The first line of defense for all of us is Google. And before we've even seen a doctor, we're asking Dr. Google to tell us what's going on. And so if you understand anything about SEO, you understand that when somebody types a query into Google, you need to match the query in order to show up on the first, second, third page of Google. And if you're not creating thought leadership, then there's no way for your expertise, your thought leadership as a doctor to show up there. What might be happening is a mommy blogger who is passionate about a particular ailment because she had it or her mom had it, has been blogging about this thing. And she shows up there, because she's written more about it than an actual expert who is highly skilled and trained on the same topic. And so what happens is we go down these rabbit holes of reading information, and we don't know what is misinformation and what is legitimate information. ….so you can find whatever it is you're looking for, but that doesn't mean what you're reading is scientifically backed and/or was put together by a professional that really knows what they're talking about. And so I think Dr. Google is a scary thing, but it's the default.'' Today's healthcare systems and hospitals, especially in rural communities, are slower than ever to service patients in need. And so when you're sitting at home and you're not feeling well, and you have to wait weeks or months to get in to see a specialist, what do you do? You talk to Dr. Google.''    15:24 Every healthcare leader needs their own brand  Lisa said healthcare leaders need to make it easy for prospective patients to find them.  ‘'…. when Covid hit, a bunch of doctors, national, local, rural were thrown into the spotlight, because people were looking for information. They wanted to understand what was happening in the world. And that is not something that we've seen as much of before in our lifetime. And so I think what happened during that time is there was a bit of a shift, where we now look to doctors, clinicians to be their own subject matter experts. And we look at their personal brands as a consumer. And so a doctor may work for a healthcare system or a hospital, the same one for their entire life, or they may change, but what doesn't change is their body of work and their knowledge. And so I look at doctors and clinicians like experts of their own standing. And if they don't put their own platform out there, and show you who they are, and what they're about, and what their areas of expertise are, then it makes it hard for you to choose them…….And so if you want to control the impression that people have of you, you need to make it easy for them to find the information and find the story that you want them to know. And I think too many people are behaving like they used to behave before the internet, and they're assuming that the patients are just going to come.''   23:58 Focus on your patients not your peers  Lisa said building a brand should be focused on patients.  ‘'It's hard to get started. And you know why it's scary for so many of them? It's because they're concerned with what their peers are going to think instead of what their patients are going to think. They want it to be all academic, and scientifically backed, and perfect, and that's not what the patient is looking for. And so when you are building this body of work, you're not building it for peer review journals, you're building it for patients. So you want to talk in layman's terms, you want to talk in language that makes it easy for your patients to understand who you are and what you do. That's not to say that you can't write academic pieces that are a bit more scientific and fancier in nature. But I think you have to think about who the audience is that you are creating this thought leadership for. And you're not necessarily creating it for your peers. You're creating it for your patients.''    29:09 Reputation is the driver behind success Lisa explained why referrals, reviews and reputation are essential to building a brand.  ‘'….your reputation is really the driver of whether people want... I mean, why do some doctors have month long, multi-month long wait lists for people to get in to see them, and other doctors you can get in tomorrow? It's because some doctors have such stellar reputations for doing what they do, that people will wait forever to see them. And  so how do you build a stellar reputation? First of all, you need to do good work. Second of all, you create a body of work. Third, you want to ensure that when people are referring you, that you have the recommendations that support the work that you do.''   30:44 Effectively responding to patient reviews Lisa said responding to positive and negative reviews builds trust and credibility.  ‘'…. if somebody writes a nice review, get in there and respond, and thank them for the review. And if somebody writes not so nice a review, get in there and acknowledge that you would like to have a conversation with them. If it's positive, get in there and have the dialogue. Thank them, acknowledge it. Go all out. If it's not, try to take them offline. Try to get them to call the office, try to get them to call you. Try to leave a comment that says, "This is not the experience that we want you to have. Could you please call our office so that we can try to fix this for you?" You want to do whatever you can to protect your reputation. We all know there are people out there that are going to write really, really bad reviews. It's going to happen. And sometimes, you're deserving of the review, and a lot of times you're not deserving of the review. And so the best that you can do when you don't have a good review is at least acknowledge it and offer to have a conversation with the person. But if you show up regularly and you respond to reviews, and people see you showing up regularly and responding to reviews, it creates more of a sense of trust and credibility that you really are who people say you are, because you just keep showing up. You show up in the review space, you show up in your thought leadership, you show up online on your website, you show up on social media. It makes you a real person, and that makes you way more attractive.''   34:36 Managing patient expectations is key to thought leadership Lisa explained why honesty can help to build patient relationships and trust.  ‘'Sometimes, a patient's experience is not going to be positive because that's the protocol. There are some treatments, there are some X-rays, there are some things that you have to do when you're sick that are nasty, they're not nice, they're not fun. And if somebody is writing about that because they had a terrible experience, but it didn't matter what they did, that experience wasn't going to be positive, then you have an opportunity to get in front of that and manage expectations upfront, because now you know what some of the trigger points are. And you can actually say to somebody, "This is going to suck. This is going to be uncomfortable. This is going to be painful. You are not going to like us when this is done. Here are some techniques or tactics or things that you can do to make this easier. And I think sometimes, we're afraid to tell the truth. We're afraid to tell somebody this is not going to be a pleasant experience. And then because they didn't know it wasn't going to be a pleasant experience, you end up on the other side of it writing a review, and you're upset about the unpleasant experience, where if somebody had told you upfront, "I hate to tell you, but a colonoscopy isn't fun," if somebody actually let upfront what to expect, then maybe you wouldn't be so upset with the procedure or upset with what you experienced.''   37:35 Begin with the end in mind Lisa said getting clear on your personal brand provides a starting point for thought leadership.  ‘'I think if I could steal from Stephen Covey, begin with the end in mind. Think about who you're trying to be and what you want to be known for from a thought leadership perspective, when you begin with the end in mind and you get clear on how you want your personal brand to be and what you want your thought leadership to look like, you have a starting point. But most healthcare practitioners are not marketing experts, and so I would recommend that you work with somebody like myself who is good at developing a marketing strategy. One of the things that we do with a lot of our clients is we help them to create a strategic marketing roadmap, and we help them to actually get the ideas out of their head and create a plan that is both strategic and tactical so that they know what to do next. It's never going to happen on its own. And I would say that one of the things that is the most challenging about creating your own thought leadership is you are so close to what you know, that you often don't know what it is that other people don't know. And so you're like a fish in water. You don't actually realize some of the simple things that you know that are highly valuable to other people, because you think everyone already knows it. So I would encourage anyone who is listening who wants to really think about thought leadership, to have some type of an advisor to help them on the journey. And then if you're listening and you're an executive in healthcare and you're thinking about, "How do I do this for the hospital?" You really need an overarching strategy. And I would start with one department, one aspect, and build it out as a pilot. It's a powerful way for you to improve your patient experience, to build confidence, to make your practitioners all feel like their thought leadership matters.''    Physicians need to take their reputation into their own hands, but how can they achieve that? ‘'Some clinicians and physicians are going to be really comfortable public speaking. They're going to get on TV, they're going to show up on Twitter spaces and have debates about this, that, and the other thing. But other doctors, maybe they're going to be better at just recording short videos, or maybe recording podcasts, or maybe writing content.''   Why different is better than better: ‘'…if you're just doing the same old and you're not thinking differently about your thought leadership in the healthcare industry, you are going to fall behind.''   Putting a piece of paper on a pile: Why publishing online is essential to promote your personal brand. ‘'Every time you publish something online, it doesn't matter what it is. Think of it as you're putting a piece of paper on a pile. And every single time you add something to the internet, you're adding another piece of paper to that pile. Your personal brand stands on top of that pile. So the bigger the pile you have, the more visible and easily sought out you become. The person who's got 1,000 pages in the pile, it's a lot easier to find them than the person that's got two.'' Throughout  our youth we are subtly encouraged to fit into our surroundings, staying on the expected path of taking our studies as far as we can before getting a job. Today's guest didn't do that, dropping out of high school to go work in the retail sector.  Because she was a go-getter, she was recruited in 1997 to join in a retail experiment by a telecom carrier. At that time, cellphones were exclusively a corporate thing; they were seeing whether there could be a consumer market for them. That turned out to be a great money-making opportunity.  That led to her owning her own physical store called Parlez Wireless, that operated as an authorized dealer for that carrier. She sold the franchise six years later and since then she has been providing consulting support to other businesses in Service and Retail sectors, as well as Speakers, Consultants and Authors. After hearing the unconventional path she took, you can see why her philosophy on marketing isn't the same as everyone else. She believes using those old tired ways yields merely mediocre results, and she wants companies to do better than that. So  she teamed up with Alan Weiss  in 2022 to write her second book, "Masterful Marketing".  I first met her a dozen years ago at a Podcasters Across Borders conference and I'm so glad to have you join me to hear from Lisa Larter. It's a very well known fact that good daily actions create success. Why? Because the more you pay attention to certain things in your business, the better you can control and adjust them. I am going to talk about 5 things in particular today that, if you focus on them every single day, will make you become a better VA. 1 Money You need to look at your money every day. Sales, account balances, payments, expenses. Whether you do complicated reporting or not, if you don't know how much money you have coming in and going out, you aren't actually managing your business. Checking your sales helps you to see what's coming in of course, but it also help you to see opportunities to earn more. A daily revenue tracking sheet can help you see how much opportunity you might be leaving on the table. Even if all of your clients pay you on the 1st of the month, look at the rest of those days ... where could you squeeze some more projects in to increase what you bring in? Maybe you just have an opportunity to start a new client mid-month and renew their payment later in the month. It is nice to have money coming in more often during any given month, not everyone needs to be billed on the 1st or 31st. Checking your account balances is always important because it keeps your money top of mind. If you don't have enough, it reinforces that you need to do some connecting or finding clients work. Like, right now. 100% priority. Nothing else is more important for you to do than get a client. Looking at your payments helps so see what has gone out, and what still has to go out. Cash flow is critical in business. Monitoring your expenses is similar to watching your payments, but it goes a step farther because you are looking at things you have determined are necessary to pay for to in order to run your business. When you are looking at your expenses, you are always looking to see if they are still required, whether they are enough, or whether you should be taking on a new one. Your VA business costs money to run, and when you manage your expenses well, you can automate and get more done among many other things. I can help you create simple checklists and tracking sheets to do this daily. Daily money checks don't take more than five or ten minutes. Schedule it in! 2 Goals You know I tell you that what you focus on grows. well someone once said that and I know it to be true. You must focus on your goals if you are going to achieve them. What I mean by that is checking in on your goals every day. Look at what you say you want to be/do/have. Look at where you are in the process of reaching it. Look how far you have come from the start. When I teach VAs to set goals, I also teach them to break the action steps to reach that goal down into very small manageable pieces, and then put those action steps into the calendar every single day. I watch VAs who fail at goal setting (or rather reaching their goal) every single day, and I wholeheartedly believe that it doesn't mean anything about you as a business owner (like you're not a bad one). It has everything to do with your plan for your action steps. Here's what I mean: I see VAs set a goal. Then I see them put their goal absolutely dead last, behind client work, behind the family calendar or needs, and maybe even behind their day job. They book in 2 or 3 hours on Sunday night to 'work on' their goal. Sounds great but it actually sucks as a plan. Why? Because when you only look at your goal once a week it doesn't stay fresh in your mind. Because when you try to cram your working on into one large block you can get really overwhelmed, or paralyzed. Or go down a serious rabbit hole. Or, most common, you will get to Sunday night and decide that something else takes precedence and you just don't do it. Then you try to.book it in the next Sunday and the same thing happens. So daily actions are better for so many reasons. Short daily actions. I'm talking 15 minute tasks! Daily actions take less time. You will easily have time to get the smaller task done. And if you DO miss it, you are only behind 15 mins, not 3 hours. I can help you break down your goal into actionable daily steps, and a checklist to help you move closer to your goal every single day. 3 Read You need to constantly be growing as a VA. Business owners need to learn new strategies, new tactics, new 'stuff' to improve their abilities in business, and VAs are business owners. If you aren't currently reading business books, you should be. It can be difficult what to choose to read, but I can give you lots of suggestions! Whether you need to improve your mindset, marketing, money, team, strategy, or whatever, choose a book that you want to learn something from - and something that you plan to implement. It will make no difference in your business if you read something and don't make any changes to your business. Building a good reading habit is also a way to remind you that you are in fact a business owner. For several years, I belonged to a business book club called Thought Readers run by my business coach Lisa Larter and it was fabulous. She chose the books we read each month and then we would have discussions on the content throughout each month. She even brought many of the authors in to do Q and A calls with us which was amazing. I got to talk to Dan Sullivan who I think is awesome. Anyway, the point I want to make is that I was not a reader before I joined Thought Readers. I would start to read a book and I would fall asleep or get bored. Like no books. Hardly ever. I read all day long - but short stuff. I didn't get into books at all, even fiction. And I certainly didn't know how to pick a good book. So I learned to read business books, and I got business coaching from Lisa and from some pretty incredible authors too. And that's how I know that it made me a better business person. I chose at least one thing to implement from every book that we read, and that's what I tell VAs to do too. It's like any training that you take - it's just a waste of your time if you are just going to watch it and then not take action on it. If you develop a good reading habit - 30 minutes every morning or at lunch, you can improve your business vocabulary, knowledge, strategy and so much more. It also adds structure to your day - and routine, which is so important for your success. I look for inspiration in the things that I read too - so if I read a chapter every morning (which is what I try to do), then I think about maybe how to do something that day or week using that bit of knowledge - or look for some kind of wisdom or content to share. Reading is very good for your brain - and so easy to start! Just pick up a book! If you struggle to read or to choose books, that's something I can help you do too, by sharing what worked for me. 4 Brainstorm and Strategize Strategizing is a good thing to do regularly. Daily it is not necessary to create a full new strategy, that's not what I mean. But checking in on your strategy, your plan, your action steps, your productivity ... all of those things. Brainstorming to me is making lists. In fact I give this advice to VAs all the time - to make lists of things that are cluttering your thoughts and your mind. It helps you to address the things that you want to get done at another time. Not everything is urgent - in fact very little is urgent. You can schedule time for all the things, in due time. So brainstorming is a great way to unload some stress from your mind. A bullet journal can be really good for this. I talk a lot about my bullet journal. I love it and I used it daily in my business, I have for years. Its a series of lists and notes that I can refer to anytime I need to. And I make new lists every single day! When you are focusing on your strategy, you can track it, monitor it, analyze it, change or alter or tweak it. Say you are looking to find VA clients and you need to do daily outreach to do it. By keeping a daily eye on it you can see what is working for you. You can see what doesn't work and do less of that, and you can see what is working or what needs tweaking and then you can do more of that. Our time is really important, we only have so much of it, and so we need to be efficient and not waste it. That is definitely one area that we can waste time is doing networking, and that's why it's such an important thing to work with a strategy. And this actually leads me into my last point which is Conversations. 5 Conversations If you are not having daily conversations with business owners, you are going to struggle to get good clients. I know so many VAs who only do marketing or networking when they are looking for a new clients. Starting from a standing position is so much more difficult than doing a little all the time to keep your name top of mind in the communities that you choose to network in. So I recommend daily conversations with at least two people every day. You know this if you listen to any of my trainings. It's manageable no matter how busy you are to talk to two people. I'm not talking about discovery calls, I'm simply talking about interactions. On social media works. The numbers work in your favour all the time for this - if you talk to 2 people every day, that's 40 to 60 people in a month. If you can't get one client from 40 interactions, then you need to revise what you are saying in these interactions. It's simple math and it works. How many people to do you need to connect with to get a client? You need to know that number. It's called your conversion percentage. And the only way to know it is to have the conversations. It's easy you go from connecting to conversation to client. Not everyone you will connect with will want a conversation right away. So maybe you have to talk to 10 or 20 people to get 2 or 3 sales conversations. When you are networking with the right people this is not hard, and actually those numbers are quite bad. But you see what I mean. Then from the conversations, you should be able to get at least 5 or 6 out of 10 to sign on as your clients. Again, you have to talk to the right people for these numbers to work. So your plan and strategy definitely play a role here as well. But the numbers do not lie. I can help you with finding your people, deciding how many you need to talk to, with figuring out what to say to them, and how to manage a sales conversation so you get the client. I'm going to leave it off here for today, I feel like that's a lot! Which of these daily actions can you start taking tomorrow? To introduce a new habit, focus on one thing at a time. Then once you have that one under control, add another one. You could be doing all five of these within the next few weeks or month, very easily. They aren't hard to do. And if and when you do, you'll be telling me your VA business revenue has skyrocketed. It happens every time! One step at a time - you can do it! Remember what John Maxwell said: You'll never change your life until you change something you do daily. The secret of your success is found in your daily routine. It's an incredible quote and you need to write it down and stick it up at your work station right now! I have it at mine. :) This is exactly what I help VAs do. I've taken some wording from different hospitals that have used a version of this. We kind of created our own now, but it's called Accelerating Cost Savings team. So having an accelerating cost savings team and this team just can't be the CFO. The CFO does absolutely need to be involved but this needs to be a leadership team that consists of a CNO, the CFO, the Chief Medical Officer, VP of Supply Chain, VP of Performance Improvement, and key department leaders that come in and out of the group as needed. And this doesn't have to be an overbearing, "Oh, it's another meeting." This is a weekly meeting. It's usually kind of in conjunction with an outside partner. We've done this work and it's been really effective and I think from the feedback we get from hospitals and why these teams have been so successful in pulling together these cost savings initiatives and achieving tremendous outcomes is having a trusted partner as part of the team. And I'm soon going to be finishing up on lessons learned from one of these teams and we've had the opportunity to interview everybody on the team and get their feedback. We asked them 10 questions and we've pulled it all together and it's going to be really interesting research, but I do feel like having this team, even if they can meet, be a conference call, even if it's 45 minutes a week, I will tell you that it's transformative.''     07:49 The vital role of a cost savings roadmap Lisa cited Keith Cunningham's philosophy of following the ‘'yellow brick road'' to cost savings to achieve your goal.    ‘'Number two is to have a detailed cost saving strategy, a roadmap. We work on these cost saving strategies and roadmaps for our clients and they take a totally different approach or a totally different and totally different outcome versus those hospitals that just say, "Okay, our strategy for this year is we need to take out $40 million and that's our goal and we're going to take out $40 million. Go do it. Go find it." And it's departments it's kind of divvied up. And that's a really hard way, I think to go about it. These goals are just getting bigger and bigger. So better than best practices. Have a strategy, sit down, spend the two or three days, bring somebody in that can lead the initiative and kind of pull it all together.Have a roadmap, this playbook that now you know, what's going to happen in January? What's going to happen in February? Where are we going to look for savings and which departments? It's not a broad takeout 5%. These are the areas we're really going to focus on and this is how we're going to do it. And this is...really going to focus on. And this is how we're going to do it and this is who's going to do it. I'm going to cite Keith Cunningham again. I just recently went to one of his training programs, it's called Plan or Get Slaughtered. It's amazing. I highly recommend that to those listening. But he talks about create the yellow brick road, like you want to get to 40 million in savings, what's the yellow brick road? He often talks about, what's the Google Map? If you want to go somewhere, you need a Google Map to get there. And sometimes we don't create the map, we don't create the steps, the roadmap.''     11:46 Following the example of Tom Cruise Lisa shared her reflection of why hospitals can benefit from experts when it comes to cost savings (inspired by Mission Impossible).   ‘' I think it was on LinkedIn or somewhere, but it was Tom Cruise. They were showing him in his new movie. It's the new Mission Impossible movie…..And they were just talking about all the experts he brought in. And I think that's what caught my attention because we, I think, downplay or we don't invest or we don't see value because we just think it's the money. Everyone is, "Oh, it's too expensive." Well, it's probably too expensive not to do that. So it caught my attention. So I just watched it, which it's kind of funny. And I probably should just put on my LinkedIn too, because it's so interesting. So what happens is in this Mission Impossible movie, from the seven minutes I watch, he basically has a motorcycle and he motorcycles off his ramp. I think they're in the Netherlands, into a canyon. And he's got a parachute, so the motorcycle's got to go drop. And then he got a parachute to the small space in the canyon and he does the stunt. You have to watch, it's remarkable. So they show him, during this seven minutes, that he basically practices motorcrossing on this ramp. Something like 1700 times, he's practiced this jumps. The small first jump is like 10,000, sorry, 10 feet, 20 feet until he can jump 70 feet or whatever it is. And he becomes this expert at jumping in a motocross jumping. And then he ends up, so parachuting out of a plane, he ends up doing it like 10, 15 times a day. A day. And he's doing all these things, so he could be so competent. He has all these experts. … We all think it's for the elite athlete, business elite, but it's possible for us to do the same thing. It's not meant just for the elite. Why aren't we any different? We're not different.     17:47 The cost savings benefits of negotiation skills training Lisa emphasized the difficult and psychology-driven nature of negotiation with vendors.    ‘'It's really hard. This isn't just getting into an office and dunking it out with somebody on pricing. Negotiation, is a lot of influence driven, it's a lot of psychology, it's a lot of alignment. And most people-don't like it. Most people are not good at it. And either you need to have skills training, like you talked about, you have to practice. Having a coach is really important because you need to be able to bounce off ideas or here's my experience in this situation, you want to try this? Negotiations can move the financial needle big time. I'm talking, I have seen, again, situations where we've had the absolute best analytics, strategy, alignment and we may not have been in that negotiation for whatever reason and I just see it, the returns diminish. Versus, a well executed negotiation strategy just has, just compounding dividends.''     18:59 Vendors and employees: the price of relationships Lisa Larter highlighted the impact of relationships on discussions around money.   ‘' I think one of the things that people forget is that employees who work in hospitals develop relationships with vendors. And when you have to try to negotiate something with someone you have a relationship with it's hard. There's all kinds of emotional stuff that gets in the way because you're trying to protect the relationship. And so when you have that outside person that helps you formulate the strategy so that you can negotiate from a place of, I guess, authenticity and integrity it's just so valuable. Most people are uncomfortable talking about money period. And so when you are putting somebody into a situation where they have to negotiate something that isn't really their money, let's be honest it's not their money, it's the hospital's money, there's all this garbage that shows up in terms of your mindset and belief on what is possible. So I think I really like that one, having somebody to help you because it's a really difficult skill to do by yourself.''      22:48 Ask for new ideas from your frontline employees Lisa said the most innovative, entrepreneurial insights don't necessarily come from leadership or the lab.    ‘'Number four, and I feel like this used to be done a lot more and this isn't an idea box but it's a lot of different ways to do this, but it's asked for ideas on the front lines. It's an interesting study that shows that about over 62% of new innovations and ideas and entrepreneurial insights come from employees and not from leadership or the lab, it comes from them. And I know that hospitals have these kind of virtual ways that people can put their ideas in. I feel like there really needs to be a more engaged, substantive process and maybe a kickstart to it all. We used to do very frequently, don't do them as much now and I think hopefully we will now somewhat post-COVID, but we call them Excite Programs. So we'd come in and we'd lead these Excite Programs, it's about two and a half hours and we would really have a lot of fun and have some ideas and some teamwork environment and track those all the way through. But I think it has to start with some kind of formal engagement, some kind of formal way to bring people together versus an idea box. Certainly that's probably a podcast for another day. But how you get those ideas is important too. Sometimes the way we do it isn't the most effective way and it may mean dedicating some time, more than paper or an email or something that deploys a tactical way versus a meaningful way if that makes sense.''     26:02 Implement a cost savings discipline Lisa said every CFO should know their top 50 highest costing plans.   ‘'So, number five. Better than best practices, having a cost management discipline. This is so much there. A lot of the cost savings are lost, hard work, all this work that we do in getting those cost savings is lost from the time of signing the deal through the renewal. And some of the best cost savings lie in how you manage your costs, we talked about in our last podcast, but having the drift versus the lift. But putting in place this discipline that says, I need to know what's going on every single month in these certain things. And having a dashboard, what are the most expensive items we use consistently? I want to see that in a dashboard every month. If, let's say, I'm a CFO I want to know what are my top, highest costs-I'm CFO. I want to know, what are my top highest costing plans? What are the top 50? How do we utilize them last month to this month? What's brand new in that high cost area? There's certain things that I'd want to keep my eyeballs on, really. And in terms of contracting, I know there's audit departments that take a look, but this discipline of monthly management or really dedicated review, particularly in purchase services areas or high cost areas, would probably reap more cost savings than the actual cost savings initiatives. So that's my number five.''     29:07 Reducing waste and understanding variation    Lisa predicted that analyzing waste and variation is going to be the new area for cost savings in 2023.    ‘'And I'm going to wrap up my number six with looking at eliminating and reducing waste and understanding variation. Pricing is a big component, making sure you want to pay the best pricing. But, really, a best practices is there's a lot of waste that goes on and, how do we take out unnecessary waste? How do we understand variation? And that exercise alone and that initiative alone really has the potential for significant savings, and it really has the potential to have this really sustainable, important cost savings. And that becomes what we talked about in previous episodes, which it becomes a movement. You really start getting people to say, " Okay, where is their waste? Where is their variation?" But this is, I think, where a lot of the industry needs to really be focused on because as we move into, unfortunately, a period of time where we have high inflation and a lot of the challenges, although I do feel like there's a period of moments, several months now, we can reestablish and reset those agreements, but I, unfortunately, feel like inflation might take over. And so hospitals are going to have to look at waste and variation very closely. And my experience has said, when I've asked that question, that 100% have said, "No. We do not house every single initiative that's going on in the organization." And I think that bringing these initiatives all together so you get a complete picture with complete visibility, cohesiveness, understanding what's going on, and of course that terrible A-word which is accountability, bringing it all together, we'll have just another level of savings because you just have a complete view. And so I challenge anyone that's listening to the podcast today… I'm going to tell you that the effort to just house everything together is literally ... game changing for a lot of reasons. And I'll talk about those for a moment. But I want to give you one more nuanced thought…..Could you go back 12 months or go back in the last six months and say, "Okay, what are all the initiatives we worked on and what will be completed?.....my number one advice is to pull those projects together…. get a complete picture, invest in that time.'' #2 Hospitals need a Vice President of Costs (or equivalent) 09:00 Lisa explained why every health system would benefit from a position that focuses on costs    ‘'This vice president of costs or this person who just focuses on costs where they can have line of sight to everybody and they work with everybody. …. last month, just by accident, I came across somebody, and I'm hoping that I get that person on this podcast soon…they do have a title and I've researched it since then. And there's a few of these titles out there. The title is Chief Expense Officer. I've taken an excerpt from their LinkedIn page and it says, "Senior leader collaborating with the health systems' clinical and administrative leadership to identify opportunities to create value." There's also this really great line, and I think I'm going to say this super slow. I might repeat it. It says, "Leveraging experience in expense management and analytics to reduce waste and unwarranted variation and eliminate excess cost. Leveraging experience in expense management and analytics to reduce waste and unwarranted variation and eliminate excess cost." .. their job is a Chief Expense Officer. So I feel like that's an innovation for hospitals. Again, an innovation is a process. It's a way to think about their business, a new position, right? Innovative positions. And I think that Chief Expense Officer is an innovative position. And I had in years past said there really needs to be this Vice President of Cost or of Costing or Cost Structure. But you can have a VP of Expense, but this, another CEO, Chief Expense Officer, I think makes a whole lot of sense.''     12:00 Successful contract management requires a midterm review strategy Lisa shared how her team identified over $19 million of cost savings carrying out midterm contract reviews for one hospital.    ‘'Everybody has a strategy for contract renewals. So when renewals come up there's a strategy, an RFP strategy or a renegotiation strategy. There's a strategy for net new, going out to the market. And again, it could be RFP or it could be a rigorous internal process. But I does feel like there's really, again, an innovative process to look at your contracts, and that's having a midterm strategy. And so having a midterm agreement strategy means that you've got probably a large amount of your agreements now, maybe 50 to 60% of them that aren't coming due in the next year, 18 months. They're in that three to five year, three to seven-year cycle. And so that usually gets tucked away and like, "Oh, we're going to do that in the next two or three years." But I think every hospital at some point or other, you can't do this all the time, but at some point they put a stake in the ground and say, "We're going to look at all of our agreements that are in midterm and we're going to benchmark them. We're going to analyze them." And we had done that for a lot of our hospitals. We actually did this for one health system just for their IT. They were a large IDN, several hospitals. The CIO wanted to look at all their agreements. In particular, wanted a company that had expertise looking at contracts midterm and could renegotiate them... we looked back after about two and a half years and saved them over 19 million dollars.. some of the greatest savings came from the midterm agreement renegotiations. Now if you think about it, these are agreements that wouldn't have been looked at for years.''     19:00 The benefits of zero based budgeting Lisa outlined the financial benefits for hospitals adopting zero based budgeting.    ‘'..Zero based budgeting essentially is assuming, given your budget is zero, and now you've got to explain everything you want to put into your budget versus having a budget and saying, "I'm going to keep that same budget for 2023 or 2024 and I'm going to plus or minus five or 10%," or there's some kind of way you look at it. You can look at it rolling 12 months, rolling three months, versus saying, "I've got to explain everything I'm going to put in." And that is just a really high performing way to look at your budget. And we've done that with hospitals, taken away the heavy lift part of it because it is a bit of a heavy lift and really it's just been remarkable how much we take out by taking that approach.''     20:00 Insourcing versus outsourcing  Lisa said hospitals that outsource should make 2023 the year to carry out an in-depth analysis to ensure it is still cost effective.    ‘'You could, right now, insource your dietary and you may in the past have taken analysis to look at, well, what it would save us or what would be the benefits of outsourcing? I think this year we've got to look at that again. And so much has changed. It may be very beneficial to outsource dietary or, for your hospital, it may be really beneficial to insource. Lisa, you and I talked on the past episode about food costs and maybe it would make sense to bring in dietary and use local providers for dietary that could bring down costs. Years ago, I remember having school lunches and I've had community members or family members who actually did the cooking for the school. This is way back because I'm aging myself a little bit, where you would have people cooking in the back and you'd have really well prepared lunches for schools versus some of the things that may happen now versus home lunch. So what innovative ways could a hospital say, listen, maybe we want to insource it and maybe we want to use the local community. Maybe that's the way you don't want to outsource anymore because the outsourcing costs too much. But I think the whole idea around this is that whatever you're looking at internally that you've insourced, that's not a core business, consider the analysis to outsource.''     24:30 Raising physician cost awareness Lisa explained why consistency in providing cost data to physicians can result in significant cost savings.    ‘'Physicians, their decisions drive about 70% of costs in organization. And so I feel like we don't do a good enough job at showing physicians their cost. It's not telling them how to do business. We, of course, sometimes have to get them aligned when there's a cost savings initiative. But sometimes it's simple as just telling them, showing them where their costs are and showing them the numbers. And I feel like ... I often say they're scientists. If you give them the data and the information and given some comparisons in a very smart analytical way, they're going to make some really great decisions. We just don't do it, give it to them in a way that's meaningful and then we don't do it consistently, if we do it at all. And they were frustrated that when we come to them for a cost savings initiative, maybe there's a little bit of conflict because that's the only time we come to them. So I think this physician cost awareness, in a really collaborative way, getting a champion and putting that together, again, it requires some planning and maybe some outside resources to help you with that, but it's really important. There's a study that shows that they had two groups of physicians in a surgical line in the OR, and just by showing this one group of physicians their cost ... they just showed it to them, they didn't tell them they wanted anything. They reduced their costs by 7.2%, just showing them the data. The control group, which didn't get the pricing data, the cost, they had an increase in that same time period of like 6.7%. So if you can imagine, there's this shift of 14%, right, by just showing physicians the cost information. And the ones who didn't see it, they just had a natural increase in their cost. So why aren't we just using this very innovative, simple way? ‘'     29:30 Creating a cost-conscious culture in hospitals Lisa said the key motivator for a cost-conscious culture is the delivery of better patient care.    ‘'I think we just need to have more cost conversations. Everything from what a welcome bag may cost. You want to have welcome bags, what are included. To these higher cost items, to being on the front lines and seeing things that somebody could raise their hand and say wait a minute, I want to be a part of this culture of cost awareness and cost consciousness, but I have to have an environment there's safety in that environment. Where people are going to listen and kind of support that. But I think there's a lot that goes on in the front lines that have a tremendous magnitude overall. So we've got to have this culture. So it's a positive culture. Listen, we're doing this for patient care. It's cost aware for patient care. It's something I've written about quite a bit. That's why we're doing it. We're not doing it for any other reason. And so whether you're a hospital who has a marketing team or you're an entrepreneur or a small business owner, the way that you approach marketing needs to really change. You can't do what you used to do to get the results that you want, because what used to work isn't working. And there's an expression out there that if you just try harder at something that doesn't work, it doesn't make it work. So it's really a time for innovative thinking when it comes to marketing. The second thing that I would say that I've noticed in 2022 is too many people are listening to the media, and they're buying into doom and gloom instead of taking charge of what possibilities are out there. I think that people forget the media gets paid for clicks, and they get paid for impressions and eyeballs and all of that stuff. And so when people read headlines in the media about the recession and they start to panic and worry about things, instead of getting into a place of "How can I make changes? How can I improve my business, how can I improve my profitability? What is within my control?" I feel that they're missing opportunities. So I see a lot of people that are almost immobilized by what they see in the media, instead of taking control of the so many things that they still have control of. So those would be the two things that I've really noticed this year.''     08:33 Huge cost savings are still available for hospitals Lisa Miller shared a ‘'wow experience' of how digging deep into cost saving prevented job losses at one hospital.    ‘'I absolutely, unequivocally know there's opportunity in costs. And our clients are achieving unprecedented cost savings in almost every single area. And what I think is very interesting is we're finding big savings. And it's not because these initiatives weren't done prior or people aren't good at what they do, I just feel like we're going deeper. We're taking more time. There's a lot of AI and technology, and we have technology too, but nothing replaces human thinking, a human review, expertise. And we're finding just enormous amount to take out in cost. So I feel like that's an opportunity. It shouldn't be perceived as a downer. Like, "Oh, we've got to have a cost review." And I think really we need to flip the script on it. And I think there's opportunities to connect growth, connect employees and morale and have a culture around that. One of the things that happened last year, I had a number of these situations happen, but we had one, it was really unique. We had uncovered a couple of line items that happened to just fall off contract. We were just, and this is a very advanced health system, very smart people, and it was just this odd connection issue. And it just turned out to have a several hundred thousand dollars savings. And when we achieved it, we brought it to the department leader. The leader was about to have to lay off three people in their department. And these were just, I think it was an environmental service department. And because of that savings, he did not have to lay off anybody. …. it's a wow experience for me.''     16:20 Incentivizing right behaviors to achieve big wins Lisa commented that hospitals need to set one or two big stretch goals to achieve significant cost savings.   ‘'And so many of our hospitals bonuses, part of the bonuses put in place are hitting certain milestones. And cost savings is one. And I think that's fantastic. I think the nuance about that is what I've noticed is sometimes people get one cost savings goal. Let's say they have to achieve, I don't know, a million dollars in cost savings for the year. And sometimes they may achieve that in the first quarter. Like me, Lisa Miller, my goal is achieve $1 million for general hospital, and I could hit that in month three. Now I have other responsibilities, of course. It's not my own responsibility. I have to, I'm strategic sourcing, I'm doing all these other things, but what happens for those other nine months? And so my experience is very well-intentioned. Good people have checked the box, have said, "I've got that one covered. Now I can focus on my other day-to-days." And I work and I may get thrown something else. So I check that box and I think, "Oh my goodness, you got nine more months. Come on, let's save more money." And they got a lot going on, and they've clicked that box. So I think there's an opportunity to really evaluate these cost savings goals and make a stretch goal. So you have a million, but maybe there's two stretch goals. And I think there's a missed opportunity there.''     21:41 The 5 dysfunctions of every team  Lisa said there is a change management aspect to achieving cost savings. but team dysfunction can be a barrier to success.  ‘'So okay, this is where I might get a little controversial. So with cost savings and contracts benchmarking, pricing, analytics, looking at negotiations, this is whole part of the aspect of achieving savings. There's a methodology, and there's a way to do it, and there's a lot of work that gets done on that side. And what I've seen over the years and what's really jumped out at me this past year…, is that there's a change management aspect to achieving performance improvements, like an organizational-wide cost savings initiative. That's a change management project. So I'm going to probably do a longer podcast about this, but something happened a few months ago, and it made me realize that unfortunately, there's dysfunctions. And we all have dysfunctional families, dysfunctional business relations. I mean, just people. So there's going to be dysfunctions. And change management's really about how do we identify, assess, and pull it together and recognize that we might have to change some of our behaviors in order to have the best outcome for the organization? So it led me to reread a book called The Five Dysfunctions of a Team. And the reason why that happened is because over the years, I have noticed that we could pull together the most brilliant strategy, have the right analytics, the right benchmarking, the identification, pull everything together, and we have this tremendous cost savings number. It's all teed up. There's no reason in the world why it can't be implemented.     30:36 Big health systems have big spend challenges  Lisa commented that just one category of spend could equate up to $40 million in hospital costs across multiple vendors.   ‘'So number six, and this relates to, I would say about 50% of the hospitals and health systems, but it's important because I saw this a lot in 2022. That big health systems have big spend challenges. These are health systems that have multiple hospitals across multiple states, many vendors for the same category, and they need to see their spend in many ways to make important operational decisions. And those operational decisions for those big health systems, those mega-systems, may actually impact cost savings more than pricing only. So these are the systems that may have 15, 20, 30, 40 hospitals. And now they've got to say, "Okay, we have a," let's say a linen contract. Or "We have linen services." Or "We have dietary services." They have need to have multiple vendors. Typically one vendor can't serve all the system, and it's may not even be a good idea to do that, but they have multiple vendors serving their whole system, their corporate system. And how do they take that volume of data? It's just massive. One category, let's say dietary or linen or regulated medical waste. One category could be 20, 30, 40 million across 10, 15 vendors. And so big systems have big spend challenges. And so we saw in 2022, and we were really supporting that is, taking all that data and looking at it as a collective spend. And being able to slice and dice it, helping hospitals say, "Wait a minute, General Hospital is doing something different than Fairview Hospital. And what are they doing differently and what's the variation?" But that's really very advanced analytics, but that's what the big systems need.''   35:49 Purchased services spend is a cost savings opportunity  Lisa said that purchased services spend needs to be included within the supply chain for more effective cost management.  ‘'So my number seven, which we'll wrap up this podcast with, and one of my favorite topics, of course, is purchase services remains a challenge and an opportunity. It's funny you said that, because our biggest challenges do become our greatest opportunities. So this space still is 50% of non-labor costs, and there's a lot of activity around it and focused on putting some of these services on a GPO contract. Whether or not that remains to be the best place or position for a hospital to do that, I'm of the insider, I'm of the thinking that there's so much... Again, back to utilization... of this invoice detail level analysis that needs to be done before you make any decisions to just move a contract to a GPO contract, or extend a contract or just take 5% off or 10% off. There just remains to have so much more rigor around analyzing purchase services. And again, lots of activity, lots of conversation about it, but I still think we need a lot more rigor and a lot more commitment for that. I did see it in 2022. A lot more hospitals are saying, "Yes, we're putting resources, time and energy." The unfortunate part is supply chain only oversees a very small part of overall all purchase services. So there's so much that resides outside. That's why the CFO and C-suite leaders do need to bring these services under their umbrella, because anything that would reside outside supply chain is probably not getting that same rigor. So in 2022 we saw more focus, more attention, which is great. I think 2023 is going to lead to lots of savings in this area.''   39:44 The ‘'tsunami'' impact of inflation on hospitals Lisa said hospitals should consider reviewing contracts mid-term to offset rising costs.    ‘'So I think inflation's a big deal. Every aspect of inflation will impact a hospital. And a hospital can't charge more money. I mean, we've all heard it right from eggs just to food, of labor, everything is increased. So you have to not just look at those contracts that are coming due, but opening up midterm agreements. … I think inflation needs to be really addressed head on. And the way to do that is through your contracts. I often say that contracts are a hospital's currency, and you could really drive improvements, but we've got to catch that headwind that's coming. So inflation, to me, is a really big deal. On today’s episode of Rock the Podcast, Margy (virtually) sits down with Lisa Larter! Lisa helps businesses navigate modern entrepreneurship so that they can increase sales and profits. She works with her clients on everything from business strategy, understanding their numbers and measuring what matters, to online marketing, social media and the best way to turn connections into paying customers! Lisa believes that business is all about the numbers and that you need to take lots of action in order to make things happen. She is known for her no-nonsense approach to helping business owners get results. You won’t get fluff from Lisa, only the facts and an expectation that if you really want your business to grow, you will dig in and do the work! Margy and Lisa bonded over their love of numbers! They both agree that if you don’t have a grasp on your numbers, you will not be able to pay yourself and you will not be able to have the lifestyle that you want as an entrepreneur. Everything that you want as a business owner-- the freedom, the impact -- if your numbers are a mess your business will ultimately fail. Margy and Lisa both loved the book The Ultimate Blueprint for an Insanely Successful Business by Keith Cunningham. That book emphasizes the importance of really understanding the numbers in your business and looking at numbers in a way that can benefit you and can benefit the people that work with you.  Every new coaching client of Lisa’s receives this book. Lisa has held mastermind retreats  and spent entire days looking at and discussing concepts in The Ultimate Blueprint. A concept that Lisa loves to implement is comparing historical data year over year in your business to look for trends and exceptions. Lisa also ensures her clients are getting clear on their expenses. Lisa explains that we have a tendency to throw money at problems. If you have enough money to solve the problem, then you don’t have a problem. The issue is that sometimes the money you’re throwing at a problem isn’t actually fixing the root of the problem. This is when you have to look at numbers and be able to understand what they mean in your business. Lisa asks that her bookkeepers and accountants send her the numbers every month, so Lisa can unpack. Lisa knows that she needs to look at them and know exactly what is going on before she gets to the end of year, so she can make smart decisions based on that data.  Margy asks Lisa what advice she has for entrepreneurs who tell themselves the story of “I’m not a numbers person.” People hire Lisa for marketing strategy, and she almost always ends up working on their numbers! Her clients don’t have a marketing problem, they have a numbers problem. Lisa will work with them to get to the root of their issue: Are they having a pricing problem, an expense problem, or perhaps a billable hours problem? Lisa notes that her clients always think numbers are going to be very complicated, but really it’s just basic addition, subtraction, multiplication and division. If you can calculate percentages and you can look for outliers, that’s all you need to be able to do.  Lisa also observes that business owners often make a lot of emotional decisions to spend money. Business owners and entrepreneurs rationalize when they need to spend the money, but the logical side of the brain wants to avoid that, and that creates a lot of shame surrounding your numbers. Instead, Lisa argues to look at your numbers up front. She tells her clients that they can reverse engineer what they want in your business, and together, Lisa and her clients can create budgets and forecasts to make that happen. That way, as an entrepreneur, you can spend the money the way you want because you’ve planned for it! You can still pay yourself and have a profit. Margy has seen first hand how much emotional decision making comes with your finances. Margy really loves being analytical and looking at her numbers, but she also believes in intuition. When something feels right or wrong in your business, you shouldn’t ignore that feeling. But you should look at your numbers to either validate or disprove your assumptions and feelings. It’s not “Never trust your gut.” It’s more “Marry numbers and intuition together.” Lisa explains that many business coaches are doing their clients a disservice by not looking at the numbers. Business owners need to be able to interpret data to have successful businesses. The Ultimate Blueprint is all about tracking your numbers, what numbers to track, and tracking them over a long period of time. This allows you to see a comparison of month to month and year to year.  Margy asks Lisa, for somebody who wants to implement tracking their numbers better but is overwhelmed by all the spreadsheets, what do you think are the key things that they should be tracking every month in their business? The first action Lisa recommends is to track your revenue weekly and monthly. It’s imperative to track sales MTD on a weekly basis, so you can find patterns and trends. She also recommends looking at your profit and loss statements, looking at your cashflow situation, and if you have receivables to look at those. She explains, you want to pay as late as you can, and you want to get paid as early as you can. The longer the receivable sits, the harder it is to collect it. Lisa is also a huge fan of per unit measuring, she loves slicing and dicing numbers in as many ways as she can to support a hypothesis that you have about how to make the business perform better. Lisa also points out that if you have a team and you are able to gauge revenue per person,  then you can create a factor capacity model.  Another idea to consider as a business owner is per uniting the cost of acquisition of a new client. If you decide to spend $7,000 in facebook ads, how much are you generating in revenue as a result of that spend? How much did it cost you per lead? What did you get for every dollar spent? When you can drill the numbers down that way, you can actually replicate what you’ve done that has produced results. You will also have a baseline measurement that will tell you if something is no longer working.  If you only measure it one time, and you don’t look at what the trends are, you won’t be seeing legitimate results in your business. Lisa breaks business growth into 5 steps: Attract Convert Retain Expand Refer After you are able to both attract business and convert to clients, you need to then keep your client or customer, and expand the amount of business you do with them. This will have a huge impact on the lifetime value of your business. If they refer people to you, your cost of acquisition goes down; buyers are selling for you. You can’t maintain a strong business with luck, you need to know your back-end numbers. Lisa and Margy agree that even during the good times, entrepreneurs need to be prepared and get everything in order in case they have a tough month ahead. Lisa asks all her clients, “How much money do you have in the bank? What is your burn rate? How long will that last?” Thought Readers is Lisa’s newest venture, the online Business & Book Club community. Lisa came up with the idea when someone had reached out to her explaining that they were always trying to keep up with what Lisa was reading. They asked if Lisa would start a business book club. They said, “Send me the book you're reading every month, tell me what you’re learning and I will write you a check.” She thought, nobody is gonna pay me to read books with me! However, after the first year, 75 people signed up. Lisa chooses a book, reads it a month before, and picks out all the important “ahas!” She then shares them with the group, records videos about her own takeaways, and she does a “Books and Business Q&A.” People can come to the call and ask Lisa any question they want about the book or just business in general! Lisa is now entering her fifth year reading books together with this community! You can join the community and she will ship you the book, or join and be a digital member and buy the book yourself. Either way, you still get wisdom from the discussion that happens inside the community. It’s a great shortcut to reading the entire book. A recommendation from Lisa is to pick books that are aligned with where your business problems are - read something that resonates with you, read something that will help you. Margy’s big focus is on implementation, so she is drawn to books like Profit First and The Ultimate Blueprint. It’s incredibly helpful to have someone to talk it out with and get some bullet points on what you’re struggling with or want to learn more about. Thought Readers helps community members translate these books into their lives and their business to take action. A final recommendation from Lisa is when you’re looking at business books, pick the lever that is going to lift you the highest with the least amount of effort. Medipreneurs started around the time Sue started her business.  She was in a business mentoring group with Anna Garrett, Pharm D.  They supported one another and felt the desire to create a community for pharmacists to launch a business.  When Michelle joined Anna and Sue, the three came up with a conference that could support a community of pharmacists [and eventually healthcare entrepreneurs] on their respective entrepreneurial journeys.  The name of the conference is Medipreneurs.   Pivots and detours are not new to the Medipreneurs conference.  The first ever conference was in 2018.  It was delayed from Fall 2017 to April 2018.    The “Medipreneurs Detour” is in place over a period of time instead of the Medipreneurs Conference weekend.  There are “Detour Stops” where people can come to get information about Medipreneurs and where is it headed.  Examples include: The Pharmacist’s Voice Podcast Episode 11 Online Masterminds, which are small groups with brainstorming and conversation Webinars provided by the speakers who were scheduled for the conference. Previous attendees can share what they learned and what they achieved in other ways too.   For me, Medipreneurs was like a mastermind every hour of every day.  Whether we were waiting for a scheduled program to start or chatting at the end of one, having a meal, or just bumping into one another, the Medipreneurs Conference was a place to share ideas, ask for thoughts, and get clarity. Lisa Larter, a Professional Business Coach, was the keynote speaker at Medipreneurs 2018 and 2019.  At Medipreneurs 2018, she helped me see value in services I was providing.  Then, she coached me to ask if there was a budget to pay me and how to negotiate a fair price.  Mission accomplished!  I now earn money in place of volunteering. The Medipreneurs Conference empowers pharmacists and healthcare entrepreneurs to see their value and so they can feel justified billing for services.  Examples include smoking cessation programs, medication review services, CBD consulting, women’s health and wellness practices, business coaching, and more. Pharmacists don’t recognize their value.  We are skilled at paying attention to detail and producing precise results.  Entrepreneurial life can seem counter intuitive.   Sue, Anna, and Michelle started Medipreneurs to invite other pharmacists to think outside the box and form the next wave of what pharmacy and healthcare could look like. Michelle talked about the energy in the first conference in 2018.  I drew a parallel to the opening ceremony at the Olympics.  Instead of representing countries, different disciplines of pharmacy practice and business were represented. Medipreneurs helped me funnel my ideas down to the one thing that I could move forward with.  Medipreneurs attendees can bring what they know from other industries to the conference and share with others.  For example, I can share what I know about rate guides from the voiceover industry.  By bringing helpful information from other industries into pharmacy, pharmacists can model best practices and apply them to their businesses, for example, developing rates for services.  Pharmacists need to set rates for services and share them with other entrepreneurs so everyone can establish fee-for-service expectations.  We need to stop giving everything away!     We discussed idea theft.  I was afraid that if I shared my idea, it would get stolen.  Michelle mentioned that she heard that concern from others too.  There is plenty of work to go around.  We can’t reach everyone.  It’s ok for someone to take an idea and apply it to a different part of the country.   I asked, "What’s the best thing that has happened since you started Medipreneurs?”  Sue said she likes to see someone pick an idea, move forward with it, and become successful.  Similarly, Michelle says she enjoys meeting all the people who participate in the conference and watching them find the path to what they want to pursue.   I asked, “What’s one of the biggest challenges you’ve had to overcome [with Medipreneurs]?”  Sue said, “Being seen.”  Branding, marketing, advertising, and getting the word out is outside of her comfort zone.  For Michelle, it has been the “leap of faith” and “the unknowns.”  Michelle wonders, “Where is it going now?  What direction is it going in now?  Are we taking it in the right direction?  Are we reaching the right people?” I asked Michelle and Sue respectively about their own businesses outside of Medipreneurs.  Michelle left Academia.  She has a specialty is geriatrics, meaning people over the age of 60.  She likes being on the young end of that and focusing on preventative medicine.  Her first business is Meds MASH:  Mature Adults Safe at Home.  Her intention was to focus on 60-80 year-olds and delay the time until they would need assistance.  In practice, her Meds MASH patients are the parents of those 60-80 year-olds, individuals in their 80’s-100’s!  Her second business is Retirement Wellness Strategies, which specializes in retirement-aged men who are defined by their jobs.  They struggle with retirement.  That’s a very niche practice area!      Sue works with a progressive physician’s office and has expanded her services into new areas.  In April 2019, her practice expanded to treating individuals with substance use disorder with MAT (medication assisted treatment).  Next, she wants to run a Hepatitis C clinic and introduce PREP (pre-exposure prophylaxis) for HIV prevention.  Sue also created PGX101, a course to educate pharmacists and primary care providers about the benefits of pharmacogenomics.   Sue has blossomed as an entrepreneur, and she made a great analogy between seeds and business.  Medipreneurs plants seeds, so entrepreneurs can start, grow, and operate their own businesses.  The conference helps nourish and water those seeds, giving the right environment for growth.  It can take a while to germinate a seed and see what kind of plant the seed produces.  Medipreneurs is the right place for entrepreneurs to get ideas and be among the right people to encourage growth.  Really a beautiful analogy.  Sue and Michelle want to see entrepreneurs blossom.   Medipreneurs advocates and educates.  They advocate for healthcare entrepreneurs and changes in healthcare.  They educate by sharing messages that will be important for entrepreneurs in the various stages of their entrepreneurial journeys.   To learn more about Medipreneurs, visit www.medipreneurs.com.

A decade in review is supposed to start with the year 2010 but in order to fully explain the changes in my life in the last decade we need to start with the year 2008.  In 2008 I had moved to London from Iceland to finish my Executive MBA at London Business School. There I attended a life-changing seminar with Tony Robbins called Unleash The Power Within. I sat down on the second day of the seminar next to a man, called Martin, who first became a friend but after meeting again at another Tony Robbins seminar we became more than friends. Instead of becoming the CEO of Nissan in Sweden I took a leap of faith and moved with one suitcase to Switzerland to live with a man that I barely knew. It was not an easy decision and the first months together were difficult as we were getting to know each other. But the more time we spent together the more we fell in love and I started to think, maybe this is the love of my life. In 2009 after looking for a job for six months in Switzerland where I now lived, I finally found a job and became a managing director at a medical technology company. Everything was new to me, I was still getting used to being in a relationship, living in a little village and now a new job in a field that I knew nothing about. I also had become a stepmother of two little boys, age 3 and 4, and this was a role I never expected to have as I wasn't planning to have children of my own. Turns out that I am a good stepmom, enjoyed the role, and have over the years given my boys guidance on many things that will help them become good grownups. Martin and I loved spending time together, playing golf and traveling. In 2010 I started to get sick. Pain was not unfamiliar to me, I had sometimes had back pain and headaches, but this was different. I started to get a strong pain in my shoulder. I felt it most strongly after driving for an hour so my conclusion was to drive less. But after a while I also got the pain without driving. The pain started to pop up in my neck, a pinching ear pain and very strong headaches. I started to wonder if this had something to do with my job. My employer got me a special chair but then my table was even higher and I had to hold my hand up to be able to work on the computer. I took a 3-week summer vacation and decided not to touch a computer in the hope the pain would go away. When I got back the pain was even stronger and by November it was so bad that I couldn't work anymore and went on medical leave. In 2011 I continued being sick and in total my medical leave was 7 months. My employer at the medical technology company fired me for being sick but as luck will have it, I was offered a job the day before I got fired. I was excited about the new job but had to wait to start until I recovered which wasn't until the summer. I became the country manager of an Icelandic software company and my boss was only an hour away, also living in Switzerland. The best thing about the job was that I could work from home, the worst part was that many of my clients were an hour-drive away. The pinching pain in my shoulder always came back after every drive. I enjoyed my new job in many ways as it was a startup but acquiring clients through cold-calling was not my cup of tea. I also started to wonder if it was really worth having a country manager in Switzerland. In 2012 Martin and I got married after being together for 4 years. The relationship was now tried and tested and I had almost fully recovered from the repetitive strain injury. We invited friends and family from Switzerland, Germany, UK and Iceland and 80 people came to our wedding. It was a beautiful ceremony in an Icelandic independent church with a red-haired priest who said “you may now kiss the groom” followed by celebrations in downtown Reykjavik, Iceland. I had wanted a June wedding because then the sun doesn't go down. A month after the wedding we traveled to Greenland for our honeymoon. It was an unforgettable 5-day experience where we saw beautiful arctic sunset every night, lots of icebergs and wildlife. Just before the honeymoon I had lost my job so I was unemployed again, the second time in two years. I saw this as a clear sign that I should now start my own business. In 2013 I was looking for the perfect business idea. I did a couple of online courses but they were only a few weeks long and then the support was gone and I was lost. I had hoped by doing these courses I would figure out my business idea but I didn't. I had all kinds of ideas, writing travel books, becoming a professional photographer, setting up an online shop with Icelandic design. None of the ideas sounded great so I was running in circles and overthinking every step. In the end I got so frustrated with my lack of progress that I set myself a deadline of getting my website up and running in 2 days. I did and I published my first blog post “Why ‘Start before you are ready' is the only way”. What followed were a series of blog posts on how to find your passion and a profitable business idea. By the end of the year I still didn't have a clear business idea but I could feel that it was just around the corner. In 2014 I finally started my business. It was like in the Alchemist, the business idea had always been there, right in front of me but I just hadn't seen it. Of course I was supposed to be a business coach, after being a successful CEO for 10 years and having an MBA from one of the best business schools in the world. And I wanted to help women overcome their doubts, start to believe in themselves and turn their passion into profits. I put a button on my website for one hour business coaching and on March 26th, 2014, the first person bought. That's when I knew that this would work out although I wasn't sure yet how. In the middle of the year I started with weekly webinars and by the fall I had over 1500 email addresses on my list. I bit the bullet and hired a business coach to get over my fear of selling. And even before we started to work together I had the first breakthrough and sold a six week coaching package. I learned to launch and by the end of the year I had made $72K, there of $55K in the last three months of the year. In 2015 I started attending conferences and events. My first event was Money Bootcamp with Denise Duffield-Thomas in London where I met a lot of women who I only knew from the internet. Suddenly the world was so small and everything felt so doable, and many of them knew me from my weekly webinars, I was starting to become known.  - As a side note, Denise Duffield-Thomas is a keynote speaker at the Selfmade Summit in Reykjavik, Iceland in June this year! - My second event was a big conference in San Diego called Social Media Marketing World and even without knowing anyone there, I had a great time and made an effort to get to know some of the speakers. - As a side note, the event organiser of Social Media Marketing World Phil Merson is one of my advisors for the Selfmade Summit. In spring I attended Off The Charts by Nathalie Lussier and it was there that a light bulb went off. I was in a room with 300 female online entrepreneurs and I realised that I wanted to create something like this in Europe, a conference and community. In May 2015 I gave my TEDx talk after months of preparations and still today I am proud of my talk and the message. In October I got my first international speaking engagement when I spoke at Lisa Larter's One Day event Money Mindset and Marketing. There another seed was planted, I wanted to do more speaking and definitely have my own event sooner than later. By the end of the year I had doubled my revenue to $164K. In 2016 I joined my first mastermind that included 3 in-person retreats in US and Canada and I went on my first cruise, an Abraham Hicks cruise in Alaska. I was traveling a lot and mostly alone but I got great support and encouragement from Martin, my husband, super fan and biggest critique. He even started to suggest that I could retire him since I was doing so well in my business. I thought he was joking but he wasn't. The signs were there that his job was not as secure as we thought it was and after 10 years with the same company he lost his job in the fall of 2016. This gave me an extra boost to ramp up the business and have my biggest launch so far, $230K. By the end of the year I had again doubled my revenue, now to $340K. In 2017 I created SOMBA, Sigrun's Online MBA, a 12-month program for women who want to build a profitable online business based on their passion. I was no longer offering 1-1 coaching, I had replaced all my income with group coaching since two years. Martin joined the business as a COO and this allowed us to spend a lot more time together. We joined a mastermind in California with 4 in-person retreats and even brought the boys with us to one of the retreats. My dad was diagnosed with bone cancer in May 2017 and that was a huge shock to me and my family. I changed my travel plans and managed to stay 50% of the year in Iceland, including 5 weeks summer holiday with the boys, like we do every year. By the end of the year I had tripled my revenue and finally crossed the magical million dollar mark.  In 2018 I also spent 50% of the year in Iceland, mostly alone, so I could see my parents. After the fast growth of the year before I was struggling with growing pains. I knew I needed to expand my team but I somehow wasn't ready yet. Martin and I were still in the California Mastermind and for the second year in a row we took the boys with us to one of the retreats, this time in San Diego. My dad was feeling a bit better which was a relief, although we know it is a temporary condition. I was running 4 mastermind groups and building out SOMBA while I also started to create a new group coaching program called Momentum. I got the courage to book the venue for my upcoming conference The Selfmade Summit and started to see how my vision of a worldwide impact was coming to life. In November I attended Iconic with Ali Brown and decided on the spot that she would be my next business coach. By the end of the year I had made $1.5M in revenue. In 2019 I took advantage of the fact that my dad was feeling a lot better and spent only 3 months in Iceland and ramped up my travel. Overall I was 165 days on the road and mostly business trips to the USA, Canada and other European countries. Martin traveled with me on many of the trips but he also always made sure to go regularly back to Switzerland to take care of the boys. I was in two masterminds in 2019. That wasn't the original plan but when my previous business coach offered a special 7 Figure Mastermind I couldn't resist. This was the year where I finally got over my resistance and expanded my team which now counts 10 people in my core team and 20 people in my expanded team. In November, Martin and I, went on an 18-day cruise over the Atlantic ocean as preparation for our dream cruise which will be on our 10 year anniversary. Then we plan to go to Antarctica. By the end of the year I had made $2.2M in revenue.  This was a 10 or actually a 12 year review. It is truly amazing what is possible in 10-12 years. In 2008 I wasn't planning to have my own business or change the world but a seed was planted at a Tony Robbins event. There I wrote down a vision of having my own business and making a million dollars plus achieving gender equality. Today I have my own business, I am making multiple million dollars and I am accelerating gender equality through my work. By helping women start and scale their businesses to six and seven figures I am ensuring that women will become financially independent and create their own wealth.
