The Reducing Conflict and Improving Performance in the Economy (ReCIPE) programme was established in April 2024 as a CEPR research initiative to provide a better understanding of the links between conflict, economic growth, and public policies. One of its themes is the link between conflict and hate speech, social media use, media bias, and propaganda. We need to know more about how media has influenced violence, xenophobia, and recruitment for armed groups. Also, how we can use media sentiment to predict a rise in the risk of violence. Maria Petrova of the Barcelona School of Economics and Augustin Tapsoba of the Toulouse School of Economics are the theme leaders. They spoke to Tim Phillips about the challenges of researching the impact of media, especially social media, on conflict, and what recent research has discovered.

Show Notes: Joe O'Mahoney is a part-time professor of consulting at Cardiff University and  a leading authority on the growth and sale of boutiques and small consultancies. He has spent 20 years researching consultancies and interviewing hundreds of owners and senior leaders. He has developed a growth drivers model, which includes factors like leadership quality, client relationships, and market positioning. He conducts benchmark surveys and interviews with leadership teams and clients. Joe then conducts a SWOT analysis, and estimates the valuation of the firm. He helps the owner satisfy their equity goals, and pull the levers. Joe typically focuses on two to three priorities each year to drive up the firm's growth. He shares three key factors in leadership and team management that are crucial to a successful scale up. Building a Sales Team for a Boutique Consultancy Joe explains that, in the long term, building a competent sales team is crucial for a firm's valuation. This involves promoting, training, mentoring, rewarding, and recruiting sales capabilities. A culture that puts sales first should be complemented by a competent system that listens to sales calls and introduces new hires. This will help build a pipeline of capable sales people in the future. In the short term, implementing these strategies can improve marketing efforts. It is important to consider how your value proposition is translated into marketing themes and content, as well as the frequency and visibility of these posts. It is crucial to ensure that marketing efforts are effective and aligned with the company's goals.  Challenges of Scaling a Business Joe discusses the challenges of scaling a business, particularly for those with a two to 3 million revenue mark. He suggests that firms need to focus on their signature service, which is high value, high growth, and can cross-sell. Marketing algorithms reward clarity in these areas, leading to better value propositions, marketing, and themes. This clarity allows firms to build intellectual property (IP) and increase margins. Once sales, project margin, or EBITDA are reached, firms can decide on additional products to sell alongside their existing offerings, such as parallel products, cross-selling services, or follow-on services. By building a logical sequence of events, firms can achieve high-quality revenue. The Importance of IP in Scaling Consulting Firms Joe shares an example of a firm that focused on a manual approach to cloud consultancy. However, when breaking down their service lines by revenue, the company realized that they should change their focus. In terms of branding and content, Joe explains that buyers are interested in the past growth, future growth, and margin of the firm, but they also want a marketing machine that generates clients, and an architecture of sales that generates high-quality leads.  Joe explains that IP is a top priority for buyers, including the quality of the leadership team. This includes delivery IP, marketing IP, thought leadership, website design, and content. LinkedIn is an interesting example, as due diligence is starting to reveal its influence on a firm's success. Valuation and Growth Trajectory Valuation is a crucial factor for buyers and private equity, as they are interested in the future value of the firm. A healthy growth trajectory is essential, and a machine that can push up the multiple is preferred. Joe explains that it is often better to focus on building the architecture that will allow you to improve your multiple, rather than focusing on increasing your profit margin. This can be achieved by implementing a PSA system, CRM system, training people, and building out IP. However, it is difficult to drive up the multiple quickly, as everyone is talking about margin all the time. It is important for buyers to consider the firm's potential for growth and profitability before making a decision. Joe talks about the EBITDA and how it should be approached. The conversation turns to the treatment of owners' compensation and how it is recalculated during the sale process. He explains that if a board member is preparing a company for sale, Joe's  fee is taken out, and if a founder is paying themselves in dividends to improve profits, the EBITDA is adjusted accordingly.  Employees and Recruiting Talent for Boutique Consulting Firms Joe discusses the importance of recruiting and training employees to provide better value to clients and charge more. He suggests that consultancies operate in two markets: the market for clients and the market for employees. Boutique consultancies often struggle to recruit decent consultants due to the lack of brand recognition and value proposition. To attract the right people, consultancies need to have a clear value proposition for both clients and employees. This includes a clear cultural side of the company, clear values, and clear due diligence rules. The architecture behind this includes competencies, promotions, training, and mentoring. Buyers of Consulting Firms The typical buyers of consulting firms are typically strategic and industry buyers, who have a gap in their offerings. Private equity has become more involved in the market, accounting for 55% of purchases of consulting firms, including private equity-backed strategic buyers. This shift has led to a growing number of non-consultancies seeking to develop consultancy arms, accounting for about 15% of purchases. The Boutique Leaders Club for Consultants Joe shares information about  IP aspects he provides to his clients. He runs the Boutique Leaders club, a group of about 40 owners of consultancies above the 5 million revenue mark. Joe gives them access to 250 bits of IP. This includes competency frameworks, succession plans, and training on business development. The group can also conduct benchmarking surveys twice a year, tracking progress and creating plans for the future. The Boutique Leaders club also offers training materials, both online and face-to-face, to help firms prepare for the selling process, such as finding the best corporate advisor, selecting the right lawyers, and preparing for the selling process. Joe's Engagement Model with Consulting Firms Joe also shares his engagement model with consulting firms, which includes three ways: Board Advisory, as part of his leaders club, and one-off projects. He typically works with clients on a monthly basis, with a focus on value proposition, business development, and marketing. His clients are mostly UK-based, with three US clients and some in Western Europe. He left corporate consulting due to his dislike of managing people, and he is currently the bottleneck to his own firm. He has worked with some good ex-CEOs but struggles with quality of revenues. Today David starts the first of a series of episodes where he looks into ChatGPT's explanations about the field of sport psychology and adds further detail to help inform you.   ChatGPT states “working with a sport psychologist can offer a range of benefits and experiences. Here's what you might expect:  1. Assessment - Initial sessions often involve assessments to understand your mental skills, strengths, and areas for improvement.”  David goes on to add the following points to this explanation. Key Learning Points: When assessing a client needs it is important to consider a range of factors. One tool David uses is the Sport-Clinical Intake Protocol (SCIP) which helps practitioners gain extensive information about the client's life within and outside of their sport.  Factors that it takes into account include (1) the presenting problem, (2) life and athletic history, (3) social support, (4) health status, (5) important life events, (6) changes prior to the onset of the presenting problem, and (7) details of the presenting problem. David explains that quick fixes are not his preferred method and that to creating lasting change multiple sessions are required, varying in length and format depending on the client's needs and the sport.  He also highlights the importance of context and the flexibility required when working in team settings, such as football, cricket or rugby clubs, where interactions can be brief and informal on occasions. In episode 259 of the Demystifying Mental Toughness Podcast, David discusses why thinking that you must feel confident to perform well is unhelpful.  He uses getting in an ice bath as an analogy to illustrate the mindset of athletes who believe they must feel confident to perform well.  He argues that this belief is unrealistic due to the unpredictable nature of sports.  David references Novak Djokovic's admission of getting ahead of himself, highlighting that even top athletes experience doubts.  He emphasizes that emotions fluctuate, and athletes often have negative thoughts, with 80% of our daily thoughts being negative.   David concludes that acceptance of varying emotions and performance is crucial, as athletes can still excel despite feeling anxious or tired. The average person has around 70,000-80,000 thoughts per day, with about 80% of them being negative, making it unrealistic to think positive all of the time. In this episode of the Pacey Performance Podcast, Gerard McMahon joins us to discuss "activation" exercises and their role in improving performance and preparation. Activation exercises have long been touted for their ability to improve performance by targeting specific muscle groups and maximizing motor unit recruitment. However, Gerard challenges this notion, suggesting that these exercises, often misunderstood and misapplied, may not be as beneficial as many people think. Gerard explains that muscle activation is fundamentally a function of the neuromuscular system, controlled by motor unit recruitment and firing rates. Activation exercises, while intended to improve performance, often do not significantly enhance muscle activation in healthy athletes. Instead, these exercises may be more appropriate for rehabilitation of severe cases or specific disabilities. EMG (electromyography) studies, commonly used to measure muscle activation, have limitations due to the complexity of interpreting muscle signals and potential inaccuracies from surface electrodes. As a result, the practical value of EMG-based activation exercises is questioned. Low-level resistance band exercises, such as monster walks and side steps, are criticized for their minimal impact on performance enhancement. These exercises, often used in warm-ups, may not provide the necessary muscle activation levels to prepare athletes effectively for high-intensity activities. Gerard suggests that high-intensity contractions are a better alternative for post-activation potentiation, which can lead to greater performance improvements. These high-intensity activities, combined with a proper warm-up, are more effective in enhancing neuromuscular readiness and overall athletic performance. In summary, the podcast casts doubt on the traditional use of activation exercises, advocating for high-intensity exercise in the form of PAP as a superior method for athlete preparation and performance enhancement. In different sports such as golf and cricket, athletes can be placed in situations where they have a lot of thinking time. Too much thinking time for some!  Due to their high level of motivation, focus of attention, fatigue, emotions and many other factors this thinking time can create havoc in their minds. As a result, indecision, fear and self-doubt can take over. In today's episode, Dr James Hegarty, co-author of the book ACT in Sport: Mindfulness, Acceptance and Commitment shares some ideas on how athletes can help themselves so that they don't view this thinking time as a negative and are effective in how they get mentally ready. Psychological flexibility is at the heart of our discussion.    Key Learning Points: All athletes can get caught out thinking ahead predicting future events. As humans, athletes also can easily dwell on past mistakes. Developing psychological flexibility is a hugely beneficial skill to have in your armoury as an athlete. Athletes should practice basic mindfulness of the breath to build a foundation. Cricketers can focus on sensations of the sun or cold wind on their face after dropping a catch to refocus. Mindfulness allows athletes to step away from over-analysing mistakes and get their head back in the game. My challenge for May 2024 is to see if I can dial in and be mindful at least 100 times per golf round of golf I play! I'll report on how I get on. How often in sport do you see an athlete make the wrong decision under pressure? Often I'd say! Even at the highest level in elite professional sport.  Indecision, overthinking, paralysis by analysis, having too much time to think of the consequences, a lack of trust in skills or fear are often the reasons for poor decision making.  In this short bite-sized episode, Paul Phillips an author and culture developer and I discuss overthinking in sport where we share some helpful tips so that you can deal better with pressure in the moment.  Key Learning Points: Helping athletes generate behaviours before thoughts and emotions is a helpful skill. James Clear's two-minute rule in the book Atomic Habits is a useful approach to take when you are feeling indecisive. In rugby the size of an opponent can trigger fear responses, overthinking and poor decision making. Visual, kinaesthetic and auditory cues and triggers are helpful in overcoming fear, Using metaphors such as images of animals or superhero's is a helpful trigger for adults and children. Hypoarousal – what is it in a performance context? It is our freeze response, when our mind and body shuts down when we are faced with significant pressure, at least in our own minds. In today's episode I discuss with Ruth Chiles, author of The Focal Dystonia Cure how athletes and performers who experience this freeze response can help themselves.  Ruth goes on to share some practical tips that can hugely benefit many people. Key Learnings Brainspotting an approach developed by a New York psychologist called David Grand helps to rewire parts of the brain so that people can respond differently in specific situations. In a performance context, we spend a lot of time in survival mode which can impede fluidity, enlarge muscles and inhibit your fine motor skills. Practicing interoceptive awareness exercises can be very helpful for self-regulation. Centering practices can calm our nervous system. However, despite our best efforts, we can all end up finding ourselves in situations where either ourselves or the people we are with end up in a crisis. In this episode, André-Jean Maheu helps us to explore how we can improve our performance when stressful situations cause us or others to lose control.AJ has worked as an adventure guide, ski patroller, avalanche forecaster, first aid instructor, and paramedic. “It's lonely at the top” - this is a comment many business leaders in organisations admit where trusted relationships, can often prove sparse.  In sport, for coaches and athletes this can also be the case the higher you go up the success ladder.  These statements inform episode #197 where the author of the book Executive Loneliness, and Co-Founder and Managing Director of the Executives' Global Network, Singapore, Nick Jonsson tells me about his experiences as well as sharing what he found when he researched this topic for his book.  We end up discussing the power of talking about the challenges that you face, the benefits of peer support and how difficult it can be to share your vulnerabilities.  In addition self-care and how you can learn to look after yourself better so that your mental and physical health, and in turn your performance levels do not deteriorate are talking points. Key Learning Points: Many executives suffer from smiling depression where they put up a beautiful facade of what life really is like.  Behind the scenes, it's not the real truth and they're not being their authentic self.  This then becomes very tiring and painful. Some executives often don't want to bother their boss, HR team or even their partner at home as it is very difficult for them to have these types of conversations discussing emotional issues they may be facing. Individual and peer support can be very powerful for executives. The commitment shown by executives, if they are not self-aware, can be harmful to their physical and emotional health, where burnout can become a big factor and unhelpful habits often then creep into our lives. Ideally, we'd be able to recognise the need for toughness when we train and play sport and be able to switch it on and off as we please.  Unfortunately, this isn't the case as Clinical Psychologist and author, Amy Izycky, confirms when she talks about how extreme versions of toughness, mental toughness and resilience can be counter-productive. In today's short BITE-SIZED episode taken from episode #065, Amy and I go on to discuss the word “Toughness” where we weigh up the pros and cons of being tough in a sporting environment and how our personality traits can then seep into our lives and impact our mental health. Key Learning Points: Some sports take pride in promoting themselves as “tough” sports where only the strongest physically and mentally can survive. Sport teaches us certain personality traits such as focus, commitment, discipline and aggression which can be very positive traits, though taken too far they can have a negative impact on a person's mental health. Being able to switch anger and aggression on and off in sport is a skill which can be difficult to master. Extreme versions of toughness and resilience can be damaging on a person's life. Clinical psychologists are interested in supporting athletes who operate at the extreme end of needing “control” or the extreme versions of ”toughness”. Sports Psychologists are concerned with optimising performance and proactively maintaining and enhancing psychological wellbeing. As a Sports Psychologist we are able to identify if there are any mental health concerns which link to anxiety, depression, eating disorders and addiction.  We then signpost onto mental health specialists such as clinical and counselling psychologists. It's important to do your homework when gaining support for your mental health or sporting mindset to ensure that the practitioner is suitably qualified and accredited to organisations such as the Health Care Professions Council (HCPC).
