The Independent School Podcast with Juliet Corbett

In this episode we will be talking about the importance of looking beyond the school gates when considering the strategic changes you may need to make. This means being aware of what is happening in the world which you need to be prepared for, often referred to as scanning your environment. Forming robust strategies and making decisions with the future in mind will help you to position your school successfully over the coming years. PESTEL analysis is a powerful tool for generating insights about the external factors which may impact your school and influence your strategy. We will start by looking at the local Political environment; this can influence anything from taxation to charitable status. Then we think about the national and international Economy; this may affect fee affordability and demand, as well as investment and loan decisions. The 'S' in PESTEL refers to Societal trends such as an increased focus on well-being and equality. Technological has and will change the way we both deliver education and communicate with our communities. Environmental issues such as climate change mean we need to be thinking about how our business models may be challenged by environmental changes such as energy prices. Finally, the 'L' stands for Legal; most schools are very aware of their legal obligations but it is always wise to think ahead about potential future changes. We will also discuss some big current trends, such as Covid and globalisation, which you want to be thinking through so that you can scan your environment successfully.Episode highlightsPESTEL analysis (03:26)Covid and other big trends affecting schools (12:29)My four top tips (16:36)Download your copy of the free eBook ‘The Strategic Independent School Leader' at www.consultjuliet.co.uk/ebook Catch up on previous episodes at www.consultjuliet.co.uk/podcastThank you so much for listening to The Independent School Podcast.

Matt McCaffrey: Austrian Business Strategy (Part 1): Emergent, Not Planned

Strategy is not the formulation of a plan. It is emergent from a process of exploration and discovery. Austrian economics is the best guide for entrepreneurial firms to put in place the methods and organization that unleash the power of emergence. Matt McCaffrey joins Economics For Business for a detailed exposition of the Austrian approach to Business Strategy. Key Takeaways and Actionable Insights A firm is a vehicle for entrepreneurial action to generate value. All businesses and all firms are entrepreneurial. They start from — and continue with — an aspiration to generate value for both customers and the firm, and they act on this intention by assembling assets (resources, people, cash, machines, software, etc.) that are required to realize and deliver value. The goal is to bring a good or service to market that is valued by others. Value is the ultimate goal. There are clear conditions for this action to take place. There must be a decision-making authority for the firm, because someone (or some collaborative group) must decide how to select and assemble just the right combination of resources and make a specific product or service from the assembly. We call that decision-making authority the entrepreneur. A second condition is that someone or some group must bear the uncertainty of the action. It may not turn out the way that was expected. It may not be profitable. Less value may be generated, or none at all. This bearing of uncertainty is also the role of the entrepreneur. It's hard to get the operations of the firm just right, because of complexity and change. Why is all this so hard, and the outcome so uncertain? Two reasons: change and complexity. The subjective valuations of customers, who decide what is more valuable and what is less valuable, are changing and reshuffling continuously, depending on situation, mood, the choices of others, and a myriad of other influences. These changes can become trends, fads, segments, and competitive advantages and disadvantages. Continuous change contributes to the complexity of the resource assembly puzzle: there are innumerable ways in which resources can be combined and recombined in a firm, and getting the assembly just right is a difficult challenge that is never perfectly resolved. Therefore, the Austrian view of capital as a flow is a fundamental contribution to rethinking firm strategy. The resources assembled in an entrepreneurial firm are not valuable in themselves, but because they produce a good or service that the customer values and is willing to pay for. This value — translated into revenue through the customer's willingness to pay — flows back to the firm as income. The flow of income is affected by each element in the firm's capital combination and by the degree to which the combination is well-integrated for the value generation task. Customers drive the capital formation task. The entrepreneur is engaged in a never-ending process of combining different capital goods to find the combination that is the most serviceable in generating value. Treating capital as a value generating flow helps entrepreneurs in practice to manage the persistent process of applying resource combinations in the market to ascertain what value they generate. It's dynamic process with no pauses. There are four implications for firm strategy — and they all contrast starkly with the traditional business school view of strategy. The business school view of strategy takes the form of sophisticated data-fueled top down planning models. Only a few special minds can take on this intellectually and computationally difficult challenge. Historically, the list of models has included Michael Porter's Five Forces Model (a model of industry structure and how to create barriers to entry and competition); SWOT analysis (a model of strengths, weaknesses, opportunities and threats from the firm's point of view, with strategic implications for the management of each element); PESTEL analysis of the business environment (political, economic, social, technological, environmental, legal factors) and how they affect firm performance. The common thread for these models is that they are implemented top-down: the strategists apply the tools, draw conclusions, and instruct the rest of the organization how to act. Matt McCaffrey's contrasted this top-down strategy approach to the Austrian strategy approach across four dimensions. Learning versus Rational Design The top-down models attempt rationalization: they view strategy as a rational design problem, to shape a distinctive internal competence to seize an external opportunity and evade external threats. This approach overlooks the crucial problem of learning. In circumstances of uncertainty, unpredictability, complexity and change, learning is the essential method of making progress. Changing conditions can never be known fully enough or fast enough by people at the center (in the strategic planning department) compared to front line employees. Firms must find a way to make use of this front line knowledge, through learning. Dispersion versus Centralization To enable the freedom to learn and to apply learning, decision making must be dispersed through the organization. A single mind or single planning unit can not centralize all the knowledge and can't centralize decision making. A strategic plan is not feasible. Organizational design and decision-making processes must be decentralized and dispersed. Implementation versus Formulation. A comprehensive plan is impossible. Firms must seek a more adaptive framework. Processes and methods and forms of organization must be capable of adaptation to unforeseen events and new information. Continuous deliberate adjustments must be made in the light of new circumstances, which may arise every day. Therefore, Austrians see strategy as emergent not formulated via a planning process. Adaptive firms implement entrepreneurial actions, and then adapt to the learning, new knowledge and new circumstances that present themselves as a consequence. Structure versus Strategy The business school approach is that strategy must be fully formulated, and only then can it be used to shape the structure and processes of an organization. Austrians take the opposite approach: the structure of the firm (its organization, processes and interfaces with the external environment) shapes strategy. Hayek used the term “structure of production”. This structure can be changed, but not instantly or seamlessly. Structure and strategy influence each other to some extent, but business schools tend to make strategy prior: that a firm is organized in response to the CEO's vision. Austrians understand that this is not realistic because it's not possible to restructure an existing organization every time a new vision comes along. There's a high cost to structural change, and strategy must adjust. Emergent strategy is based on business rules. What, then, replaces top-down strategic planning? Austrians use the term “rules”. Rules are an internal device to help managers and employees make decisions on the spot in response to learning and new knowledge. Matt McCaffrey gave an example: whenever there is a break in the supply chain, repurpose old capital goods and bring them into the production process as a low cost way to fill the gap. It's a broad and simple rule, and it enables decision making to go forward at the point of the supply chain break. People close to the action can use their local knowledge to solve the problem within the guideline of the rule. Another example was given by Bob Luddy, CEO of CaptiveAire, who set the rule for his firm to always have the best price in the marketplace. It's a simple rule that requires tremendous local knowledge about prices of systems and components, of competitive offerings, and about turnaround time (a cost element of price) among many others. Sales and marketing people as well as engineers can make decisions following this rule. Rules sustain firm uniqueness. Business school strategists often focus on competitive advantage as the goal of strategy. But the concept of competitive advantage comes from neoclassical economics and the depiction of markets as bounded cage-fights for market share between similarly-resourced rivals. Austrian strategy focuses more on firm uniqueness. A firm's distinctive rules can result in a unique mode of delivering value, and a unique perception in the eyes of customers. A brand is a set of rules that generates such a unique perception. The ultimate distinction: strategy is exploration. Strategy is emergent, not planned. Strategy is entrepreneurial. It's a continuous process of learning through action and discovery. Sometimes, firms discover things they really wish they hadn't. That's part of the process through which, eventually, strategy evolves. It's emergent. Over time, a firm can adopt some simple rules that seem to bring some order, but adaptation to new circumstances is always required. Profit is the signal that adaptation is successful. We use the term explore and expand to capture the Austrian approach to strategy. Firms are always exploring, seeking ways to improve performance. When some experiments yield promising results, they can be expanded. Explore and expand is a trade-off: how much of the available resources should be allocated to each type of activity. Entrepreneurs manage the trade-off in order to succeed. There's no strategic plan from on high to make the trade-off for them. In this episode, I tackle the second essential question you need to be able to answer to help shape you school strategy. Last time I discussed how to identify and shape your vision for your school, but this time I'm focusing on what is working in your favour: the internal strengths and external opportunities that you can identify. These qualities I refer to as 'accelerators': positive things which are already working in your favour, propelling your school towards delivering its vision. The first action I suggest taking is a consideration of your internal strengths, by which I mean the strengths of everybody from your staff and pupils to parents and alumni, all of whom are an integral part of your school community. Also, what's going well in your academic provision, your extra-curricular activities and your pastoral support? The second action I suggest is a consideration of your external opportunities: the national and international societies in which we sit, but also the wider local community and local forces that might present opportunities to us. I discuss the benefit of using a PESTEL (political, economic, social, technological, environmental and legal) analysis to help identify the external opportunities in each of these spheres.Episode HighlightsWhat are 'accelerators'? Today we bring you more messages of hope from our past podcast guests. We are all feeling the pressure and anxiety from the COVID-19 pandemic. But together, we can beat this crisis and thrive in it. Mohd Sedek Jantan from Ep44 Panic Selling When Stocks Fall is Usually a Terrible Idea If you have invested for more than three years, but are only now experiencing short-term losses, do not obsess about the reduction in value. Losses of 20% to 30% are normal. Understand that equity volatility is the price you pay for capital appreciation over the long term. Now is the time to differentiate between income and wealth. During this COVID-19 pandemic, wealth that investors have accumulated over a lifetime has eroded in value as the market has crashed. But were you making good returns before? If yes, take this opportunity to top up your investment. Set up an automatic investment schedule. This removes the emotion from the process. If the market sinks further, do not fret, most of us are investing for the long term anyway. Azran Osman-Rani from Ep76 From Zero to a Billion Dollar IPO One thing that’s holding us back from dealing with this crisis even with excellent advice is acceptance. We subconsciously hope that after COVID-19, things will return to how they used to be, and so we are not living in the reality of the situation. The tension between the logical part of knowing what we have to do to change and adapt, and the emotional part yearning for the stability of the past is what is causing pressure, anxiety, and even depression. When we accept, we can move on and do what we need to do to move ahead and let go of that yearning for the good old days, and we will be able to cope better with the current situation. Lasse-Peter Pestel from Ep7 Eurozone Bailout Fund: Considering Risk over Return A crisis can be an opportunity for your company to thrive just look at delivery companies such as DHL or UPS. They are reporting figures which are the same as the pre-Christmas times, and these are the busiest times of the year. Don’t break the law even during holidays. Staying at home, it will calm you down and give you peace of mind. The current situation is a bit tense. Nonetheless, let’s do what we can to cope with the situation and hope that it will be over soon. This week, we continue our Tools for Clarity series by looking at the PEST analysis. Some of the tools in this series might be difficult to visualize in your mind, so I’ve put together examples of each tool that you can use in your context on my website. Head to mcurtis.co/clarity to find worksheets for each tool as each episode is released. What is a PEST Analysisa formalized way of thinking through different parts of your organizationThe basic analysis is broken into four categories Political: what are the political things happening in your city, region, state, or country that have the potential to impact how your organization functions or is viewed? Evangelicals and Trump Local politics Labor laws changing? Economical: what is happening economically that could impact the way your organization functions? Broaden this to include the impact economics have on your congregationThink back to the housing crisis: people losing their homes. That has a big impact on your people, and thus your organization.Social: what realities exist in the social space? What is the expectation of staff entering the work force? What are growing trend-sensitivities of the people in your region?Technological: what is happening in the space of technology that your organization should be attentive to? Are you speaking the native language of people, or are you speaking old language? Is technology changing the way people interact with organizations? Are you adapting? What does the PEST do?The PEST Analysis helps you assess what things going on outside your organization have the potential to impact your organization. Often the PEST analysis will help feed the “opportunities” and “threats” portion of your SWOT Analysis. What doe a PEST not to?A PEST Analysis doesn’t solve you problems, is simply identifies what is going on outside the organization so you can begin assessing how those things will impact the organization.Let’s walk through the sample PESTContextWorking through the consideration of an online expression of churchWe didn’t want to do this “just because”The PEST Analysis helped identify some of the reasons we should have the conversation, but also helped us identify some of the pitfalls we wanted to avoid.Keep in mind, this tool was being used deep within the organization to identify something that we should propose to leadership. While leadership is served well by using a tool like this, it can be incredibly helpful by you in your department today.

This the fifth episode on how to manage change in your organization. Change is the only thing that never changes. Today, we are talking about managing a desired change. First, we look at 6 forces that drive change based on Gareth Jones’ book. The forces are: competitive, economic, political, demographic, social, and ethical. I added one force that was not appearing clearly in the list: technological forces. Second, we explore the symptoms that one can observe at the individual and organizational level when change happens. There are usually called “resistance to change”. Here is the list created by Dr. Victoria Grady in here book The pivot Point: 1) individual Anxiety transforms into a decreased morale at the organization level. 2) individual frustration transforms into a decreased productivity at the organization level.. 3) Retardation of development (employees growing slowly in their role) transforms into a decrease in motivation at the organization level. 4) Individual rejection of the environment transforms into increased conflict at the organization level. 5) individual refusal to participate transforms into increased absenteeism at the organization level. 6) individual withdrawal transforms into increased turnover. Third, I explained you how you could manage change with an individual approach with a group perspective. The idea is to involve volunteers to brainstorm on the following questions: Diagnosis: What is the problem we face? Make an SWOT & PESTEL analysis. Determine goal: Knowing where we stand and what our mission is. What goal should we pursue? Evaluation of change: Evaluate the change necessary to achieve this goal. What are the consequences at the organizational, group and individual level? Implement change: Support individual change by providing workshops, coaching, exchange groups and adapt your approach based on employees feedback.

Lasse-Peter Pestel is an Investment Strategist at Deka Investment in Frankfurt Am Main. He self-describes as having grown up between two cultures - Germany and Finland. He later added to this cultural mix by through extensive investing experience in Asia, in particular, Thailand and Taiwan. Starting his career as an intern at Georg Reisse GmbH CoKgin 2004, Lasse-Peter worked for over a dozen different companies including DE-Consult in Taipei City and Fidelity Investments in Frankfurt, Germany. Lasse-Peter also earned an MBA degree focusing on statistical studies such as econometrics and its usefulness in banking, risk management, and portfolio management. His work has always been with companies active in capital markets. These companies have been focused on fund management, portfolio construction, and asset simulations regarding return and risks, and various tax issues in relation to stock returns.   In this episode, Lasse-Peter Pestel shares his investment experience venturing into government bond investments that are based on political rationality without knowing and studying the risk that comes with it, only focusing on the projected returns.   “Make your research then sit back. And let your common sense run a little bit. Just rethink if there are really irrationality on it or not.” -Lasse-Peter Pestel     What do you want to hear from the My Worst Investment Ever Podcast? It doesn’t mean that that pattern will repeat itself again. You could be the unlucky one at the unlucky time. If things worked two times as it did before, they do not necessarily work the third time. Lesson 2: Do not rely on politicians to provide your return. Because when things go bad, they’ll throw you into the open market. Political rationality is not the same as economic rationality. Once these two collide, economic rationality tends to win. Lesson 3: Be careful in following the market and the sentiment running around. Gather more information to cover instead of blindly running around the markets. Whenever we make a bad mistake in our investing, it usually does have to do with our lack of research that we have done or maybe just the idea of not stopping and thinking about the risks. And a lot of time we just think of the returns.   You can also check out Andrew’s books How to Start Building Your Wealth Investing in the Stock Market My Worst Investment Ever 9 Valuation Mistakes and How to Avoid Them Transform Your Business with Dr.Deming’s 14 Points   Connect with Lasse-Peter Pestel: Linkedin Xing Book    Connect with Andrew Stotz: astotz.com Linkedin Facebook Instagram Twitter Youtube My Worst Investment Ever Podcast
