He settled on a cold plunge and sauna business. The spreadsheet looked great, and the numbers were fantastic. The business model followed another business that Jeff had previously done, which had achieved considerable success.Jeff found a local company in Utah that was manufacturing cold plunges at the time and secured a couple of investor friends to invest in the business. He rented an office space and converted one of the suites into a cold plunge and sauna studio.The biggest mistake that cost Jeff this business was hiring employees and trying to get them more involved in marketing. He would help train and incentivize employees, ensure tasks were completed, have people submit reports, follow up for accountability, and more. It felt like he was babysitting his employees. This eventually brought his business down. Benoy Thanjan Benoy Thanjan is the Founder and CEO of Reneu Energy and he is also an advisor for several solar startup companies. He has extensive project origination, development, and financial experience in the renewable energy industry and in the environmental commodities market. This includes initial site evaluation, permitting, financing, sourcing equipment, and negotiating the long-term energy and environmental commodities off-take agreements. He manages due diligence processes on land, permitting, and utility interconnection and is in charge of financing and structuring through Note to Proceed (“NTP”) to Commercial Operation Date (“COD”). Benoy composes teams suitable for all project development and construction tasks. He is also involved in project planning and pipeline financial modeling. He has been part of all sides of the transaction and this allows him to provide unique perspectives and value. Benoy has extensive experience in financial engineering to make solar projects profitable. Before founding Reneu Energy, he was the SREC Trader in the Project Finance Group for SolarCity which merged with Tesla in 2016. He originated SREC trades with buyers and co-developed their SREC monetization and hedging strategy with the senior management of SolarCity to move into the east coast markets. Benoy was the Vice President at Vanguard Energy Partners which is a national solar installer where he focused on project finance solutions for commercial scale solar projects. He also worked for Ridgewood Renewable Power, a private equity fund, where he analyzed potential investments in renewable energy projects and worked on maximizing the financial return of the projects in the portfolio. Benoy also worked on the sale of all of the renewable energy projects in Ridgewood's portfolio. He was in the Energy Structured Finance practice for Deloitte & Touche and in Financial Advisory Services practice at Ernst & Young. Benoy received his first experience in Finance as an intern at D.E. Shaw & Co., which is a global investment firm with 37 billion dollars in investment capital. He has a MBA in Finance from Rutgers University and a BS in Finance and Economics from the Stern School of Business at New York University. Benoy was an Alumni Scholar at the Stern School of Business. Chris Grablutz Chris Grablutz has worked in the solar industry since 2010 with a wide network of great solar professionals and deep roots in northeast solar markets. His work in commercial, industrial, and utility scale solar has been focused on the technical aspects such as design engineering, construction management, QA/QC, Testing, and Operations & Maintenance. With a degree in Applied Physics and engineering background, Chris is a very detailed, logical, and process driven leader. Chris was also a NCAA Division I wrestler and grew up working for a family-owned construction company, which has contributed to his work hard attitude. In 2010, he entered the solar industry as a Project Engineer at Pfister Energy, a New Jersey based EPC firm. Chris supported commercial PV designs. Project and construction management came naturally to Chris from his upbringing in a family-owned construction firm. Chris managed the solar installations on multiple school district portfolios, UPS distribution facility, Teterboro Airport hangers, low and moderate income (LMI) apartment complexes, and building-integrated PV (BIPV) and building-integrated solar thermal systems at Camp Lejeune Marine Base in North Carolina. As the Director of Field Services at PV Pros and Pure Power Engineering, he led the creation of a commercial PV installation division. Chris grew the team to over 30 in-house employees with Job Site Safety, Technical Training, Quality Control, Staffing, and Project Management under his purview. In 2016, he led a start-up effort to transition from regional commercial construction into a national technical services firm, providing Operations and Maintenance (O&M), Owner's Engineer, and Independent Engineering. As the Director of Business Development, Chris's team led the sales of over 1GW of Owner's Engineer, Independent Engineer, and commissioning agent. His team's O&M sales included over 200MW of long-term O&M agreements. The O&M division completed multiple large service projects including PV system removal & re-installations. He continued his career in technical sales as the Director of Business Development at Clean Energy Associates, a global leader in solar manufacturing quality assurance, supply chain management, engineering services, and supplier/market intelligence programs. In the third episode of the Business Operating Systems series, host Charlie Malouf welcomes back Stacey McCormick and Carl Hillesland to discuss the transformative impact of Mr. Mo, the Retail Performance team's business operating system. Introduced in late October 2021, Mr. Mo powered the Retail Performance team to achieve record results in 2022 by instilling an increased cadence of accountability and increasing trust. In this episode, Stacey and Carl walk through their approach to implementating Mr. Mo; recount the roles each of them played; discuss their healthy and vigorous debates; and review the key milestones that they achieved along the way. They discuss the impact of measuring three main behaviors (Using 3X Tool, Draw the Room, and conducting a quality Comfort Test) to drive exponential results. And they discuss how Mr. Mo led to several iterations and improvements of their most critical sales processes. For instance, they have had seven different iterations of the 3X tool, and v8 is in the process of launching now. They have retooled the Comfort Test process twice since launching Mr. Mo. Bio: David DuBois is the president and CEO of Exhibitor Group and publisher of EXHIBITOR magazine. Before coming to Exhibitor, he was president and CEO of the International Association of Exhibitions and Events®(IAEE). As IAEE's president, DuBois was responsible for managing 25 full-time professional staff, producing the annual business operating plan and budget, overseeing the support of all meetings of governance units, leading business development, directing fundraising efforts, advocating for the industry and the organization's members, and providing organizational leadership and strategic counsel to the board. He also served as the association's representative within industry coalitions, partner organizations and strategic alliances. In 2019, DuBois was inducted into the Events Industry Council's “Hall of Leaders,” one of the industry's most prestigious honors. David's journey David's journey began when he graduated from college and declined his father's offer to buy out their family's dry cleaning business. Instead, he opted to join his friend in enrolling at the School of Hospitality Business at Michigan State University. That allowed him to spend thirteen years working for Sheraton and Ritz Carlton. Following that, he dedicated three decades to working with various organizations, including, PCMA (Professional Convention Management Association), MPI (Meeting Professionals International), Fort Worth Convention Visitors Bureau, and the International Association of Exhibitions and Events. He has enjoyed a blessed career, and has made many friends along the way. David's Advice on Personal Branding David offers invaluable advice on the concept of personal branding. He explains that a resume catalogs personal achievements, and a CV outlines backgrounds, so it is essential to consider those integral components of your personal brand. He emphasizes that every action and decision we make contributes to our personal brand, ultimately shaping how others perceive and respect us. His central message is that personal branding is a crucial element in a professional journey, so it is essential to cultivate your brand consciously from the outset. Embracing AI for Industry Advancement AI has played a pivotal role in shaping the future of the meeting and events industry. He never refers to his employees as employees; he calls them his team. It's that kind of approach that builds a great leadership team. 7:27 - |You guys are welcome to see my price book. And they never knew what he was doing so much better. While he was marketing to the right customers at the right time. He was branded correctly, and he didn't have turnover. And so you got to pay your people the right amount. Otherwise, your guy quits who's running the warranty call for the customer. They're not there who's running on weekends and nights To the holidays, oh, they're not there because they didn't treat my employees right. They didn't pay them appropriately to a living wage, they weren't able to be homeowners. So they had to move farther out away from the city. And now they can't work for me because they didn't make enough money. So I think the byproduct of taking care of people is your customers get handled in the same day service, they got the right parts, they got a trained technician that cares.” Paying your employees appropriately was Tommy's main point. A good salary won't make them leave you. It is the byproduct of paying people what they are worth that they provide good customer service. Therefore, you must set your price high enough to cover the cost. 12:35 - “A lot of times when I was smaller and business, I thought I was saving money by buying used trucks and not hiring the best and not getting the best trainers. And I thought I'd just help. But then I realized that I was actually losing money because things weren't hitting the finish line, and things weren't getting done. And it was kind of a hodgepodge put together. And all these ideas without hiring the best consultants, without reading books, without listening to great podcasts, without getting learning at great speaking events. I realized I was actually kind of shooting myself in the foot. I was actually making my life harder. And I thought I was going to be an expert at everything, but I became a jack of all trades, a master of none. Then I started investing in myself and everybody around me. And that conclusion has been very positive.” Tommy admits that he can't do everything by himself. His secret to success is hiring the best of the best. Having a jack-of-all-trades approach won't help you succeed. It's important to stay on track with your schedule. Leadership skills can be improved by recognizing your weaknesses. 20:10 - “ I never want to be the bad guy. I'm not a good, bad guy. I'm not good at firing people. In fact, I'm probably too lenient on second or third chances. But I've really empowered my team. And I think that that's something that most business owners fail out.” Don't be afraid to make big decisions and praise those around you. Encourage your team to make their own decisions and recognize their achievements. 38:06 - “I learned the simple formula without a budget without numbers. How much are you spending as a percentage of revenue on marketing? And if it balloons for one month, why? what's working and what's not, when you can reinvest the things that are working all the time, and the evidence is clear, because you've got data integrity to make sure the numbers are right, then it's basically a compass. And you just got to follow TrueNorth to get where you want to go. And the CRM and the accounting tools allow you to do this, but a lot of people go accounting or smiling. I don't want to budget. It's too much work. And it is a lot of work. It's a lot of work to get it right. But when it is right, you'll find the Holy Grail.” Tommy loves numbers, he's always calculating and computing. When it comes to business, numbers are very important to him. He ensures they meet their monthly KPIs. Every department maintains a scorecard to track performance. 46:12 - “I want to see their six-month plan, their one-year plan, their three-year plan, their five-year plan, and then I want to show them how it could help them hit their goals. Same thing with vendors, the same thing with anybody. And that's the whole meaning of the word Elevate. You get to win when they win. And it doesn't need to be losers.” Tommy explains why he wrote Elevate and what the book title means to him. I tell them if their dreams are coming true, I know mine are. My dream has to be big enough for all your guys' dreams to fit inside. So when I watch every one of your dreams start to come true. Show Notes Has 3 coaching clients- discovering finances, gross profit, structuring segments of business, increasing billable hours, and implementing a parts matrix. Facilitating- a group usually consists of 18 to 20 shop owners. They are assigned a partner, they have an individual accountability partner along with access to their facilitator coach. Have three in-person meetings a year. Part of those in-person meetings is to evaluate the whole shop. Go in, do a full evaluation of the shop, and give the owner feedback on areas for improvement. The other time is spent with training, and reviewing financial numbers, because if you don't know your numbers, you're never going to grow your business. In between, they have a couple of Zoom meetings as an entire group, and then the facilitator does reach out individually once a month.
