The 16:9 PODCAST IS SPONSORED BY SCREENFEED – DIGITAL SIGNAGE CONTENT If you go to big outdoor sports events, concerts in parks or even political rallies, there's a reasonable chance that what's happening is going to be relayed on a portable LED display that was wheeled into place by trailer. My local footy team uses one and it is old and looks terrible. But that's not the norm, and certainly not for a Des Moines, Iowa company that is very specifically in the business of making and selling great-looking and bulletproof on-the-go LED trailers. Insane Impact has been at it for eight years and now has almost 500 units operating, mostly but not only in the United States. The flagship product is 17 feet wide by 10 feet tall, using 4mm LED and pushing as much as 7,500 nits. It's been designed to roll into place and be up and running in 10 minutes or less - even if a doofus like me was told to get it lit up. I had a really good chat with Tod Puetz, who started the company after first being a user, when he was in the golf equipment business. In this podcast, we get into a lot of things - including how he had the foresight to get ahead of the tariffs turmoil and pre-ordered enough electronics and hardware to hopefully ride out these uncertain months. We also talk about use-cases and probably the most curious application to date - drive-in funerals when COVID was raging. Subscribe from wherever you pick up new podcasts. TRANSCRIPT Tod, thank you for joining me. Can you tell me what Insane Impact does, where you're based, those kinds of nuts and bolts questions? Tod Puetz: Yeah, appreciate it Dave. Insane Impact, primarily focused on LED as a business, but we are an audio video integration company based out of Des Moines, Iowa. Des Moines. So you're in flyover country? Tod Puetz: Absolutely. It's actually very handy there because you're like two hours away from the East Coast and two hours away from the West coast, right? Tod Puetz: It really is. Just in proximity here in the central part of the US, where our corporate office and warehouse location is about 65 seconds from the airport Des Moines International, so very easy to get in. All the major interstate throwaways between I-29 North and South and I-35 North and South, and then I-80 West. We're pretty much within minutes of getting anywhere we need to go east, west, north, or south. Nice. How long has the company been around? Tod Puetz: We started up in 2015, flipped the switch basically late December, 2015 and have been going rock and roll. So we're coming up on our 10 year anniversary here in December. You are a founder? Tod Puetz: I am, yeah. Founder and CEO. So what compelled you to do this? What did you see in the marketplace that said, okay, this is what I should do? Tod Puetz: Yeah, really the CliffNotes version, my former life was in the golf business. I was a manufacturer sales rep for TaylorMade Golf, and I was introduced to a gentleman here locally in Des Moines that had an older video truck and basically saw an opportunity to utilize that as a sales tool to help me sell more golf clubs. So we took this video truck out on the driving range here locally in Des Moines, hooked it up to the launch monitor and, gosh, that was almost 18 years ago. Back then it was a big deal. Not a lot of people in your run of the mill average daily golfer really ever had an op opportunity to do that. They'd seen it on tour. But we brought the bigs out to the little team here in some of these country clubs, and again, larger than life. They were able to see their stats up on the screen and really fell in love with the technology back then, and were able to utilize that for a number of years after that initial introduction. What was it back then? What was the technology back then, early LED? Tod Puetz: It was an SMD, It was an early 8x8 millimeter SMD back then. I refer to it as antiquated, but back then, it was pretty fresh and new. But yeah, just the idea of being able to drive this thing up to the driving range, the wings folded open on this thing and, within minutes we're plug and play and just really, fell in love with that concept. , Yeah. So did you buy the business from him or just get something going on your own? Tod Puetz: Did not. We utilized them. It was a kind of a one man show there. It was more of a hobby for individuals, and they used it for four or five years. But they weren't interested in scaling this thing. As my career with TaylorMade progressed more and more, I ended up working with other companies, just trying to understand the LED business. So I branched out and helped a few other smaller LED niche companies to try to generate some business in the sports space. We just had a lot of relationships with the golf business and yeah, really just took the concept and I knew there was a different mouse trap here with that type of opportunity to scale it, that's where we started things in late 2015. So the idea is just at its bare essentials, and I think most people understand this anyways, but just in case, is you've got a foldable all in one LED display that's on a trailer and your customers are rolling it out to different locations, whether they're entertainment events, sports events or something else, and finding power, plugging it in, open it, and driving a signal to it, and you've got a big display where it needs to be for three days or three weeks or whatever it is, right? Tod Puetz: Yeah, absolutely. By no means, does Insane Impact claim to be the inventor of mobile LED. Obviously, that has been one man for a very long time. Our business, Insane Impact, started up on the rental side. We designed, fabricated and engineered a handful of units, just to service what we thought was gonna be a Midwest boutique rental business and very quickly became a national presence. And what we found was that the same people were renting products two, three and four times a year, and really, our thought process was, why don't we just own one of these things, and we can use it 365 days a year, if we want? And again, there were already customers out there, there were common trucks that were selling trailers, but it wasn't popular and we really started working back in 2016 to develop a plan where if you own the product, we can certainly start to feed your business as well, you can be part of our rental network and that's really what kind of, put the fuel on the fire. Each year, more and more units in the field, more and more customers from parks and municipalities, armed forces, college, university, all of the usual suspects out there that use these things on a regular basis, really became the traction for rapid growth in this endeavor. So your company, it's an interesting kind of mashup of different competencies, so to speak, in that if you are manufacturing rolling stock with lots of heavy-duty metals and wheels and everything else, that's one thing. And then at the polar opposite, you've got fairly sensitive electronics. So you're doing both sides of that, right? Tod Puetz: Yeah, absolutely. We take a fully engineered and manufactured trailer. These trailers weigh anywhere from 3,500 pounds on our smallest unit up to 18,000 pounds on a triple axle gooseneck. And they've got real high end LEDs permanently. We've approached it a little bit differently. We're putting a fixed product on it. So something that's used to and withstands the elements pretty much anywhere, including the road, and then obviously everything else on the unit is fully protected from shock, from absorption of weather. Everything's IP67 through the components side of things, and IP65 on the trailer, fully powder coated system. So we've really built, tried, and tested a product that's gonna last and withstand the elements going up and down the road at 75 miles an hour in any extreme environment. I'm guessing that you, in your early years, had some lessons, whether they were hard ones or whatever. Tod Puetz: Yeah, absolutely. It wouldn't be any fun if we didn't. Our first major lesson that we learned, Dave and I think this is really what sets us apart is that we did the hang and bang modular cabinets on our product for the first, probably two and a half years and we learned the lesson real quick that those just aren't designed to withstand the long-lasting road and weather, wear and tear. At the time, that's what everybody was using it and that's kind of where we were at. It took a lot of headaches, blood and sweat, for those first two years to figure out what product really made sense. For the last four and a half years, we've really been rock and rolling on a specific product, chassis, and stuff that just really outperformed, in a big way. So that was a very painful lesson because you're a year into this thing, and you've got issues, and those are hard to come by as a startup, but we were able to weather the storm and find what really worked for us and I think that really separate us from most right now is we just, we're putting some of the best products out there on the market on these trailers. And you not only have to make it bulletproof, but I suspect you have to do it down like crazy, because this can not be something that takes 45 minutes and has a checklist, like launching a rocket or something. It's gotta roll into place and find power and open the hinges, lock them down, and get a signal in, right? Tod Puetz: Yeah, you nailed it. I think one of the things as we built this thing out, Dave, is that the single most important part was customer focus and customer friendly, and I will tell you that you yourself, or even my 18-year-old daughter, can get this thing up and running in less than 10 minutes. We pride ourselves on delivering a turnkey functional unit to our flagship product, which is our Max 1710. You can pull in, and it'll take you longer to unhook it than it will to turn it on and set it up in some respects. We offer a generator-powered option or a battery-powered option. We've got a fully self-sustained, lithium-ion pack that is performing at an incredible level right now, which we're really excited about. So we worked with a major organization probably about 18 months ago, in the Armed Forces space, and we worked with them to design a fully self-sustainable battery pack solution and were really excited about that. We can talk about that a little bit more here, but at the end of the day, our electronics cabinet is an IP67 rated rack that basically opens it up, and as you know, with everything, we run Nova Star. So everything is just a straight playback video. So just hit the breakers, hit the power switch, and you're off and running. So we really did wanna make this thing turnkey. They come fully self-sustained with audio as well. We wanted to make sure that anybody and everybody could operate this thing very quickly. Is there a media playout box in there, or do you use an external feed and then just plug it into an HDMI or whatever it may be? Tod Puetz: Plenty of different options. Most often our customers, like your Park and Rec municipality, the people that are using this thing to play movies and stuff, they're just streaming it off the laptop. But we got an IO box that they can drop in, SDI, fiber, anything else if you're running or whatever it might be. But yeah, anybody can bring us any signal within, within a minute, and we're up and running. So really trying to get in that turnkey facet of this thing to make sure that we're in a good spot. Okay, so you're sourcing the trailer from a third-party manufacturer as opposed to bending metal and doing all that yourself and you're sourcing the electronics, and you're basically doing final assembly, right? Tod Puetz: Correct. Yep. Doing it the other way would be very complicated. Tod Petz: We did that when we first started this little venture, we hired engineers, we bought the welders, we were buying cut parts and building them ourselves, and we realized very quickly that in a 4,000 square foot facility that when this thing takes up, it'd be impossible to keep up. So we were very fortunate to find a local vendor that was in the trailer business already but they took a liking to what we were doing, and it really has just been a wonderful partnership and relationship with them. They build a fantastic product, best-in-class warranty around it, and it's really the fit and the finish from premium laser cut, premium powder coat finishes, all the details that are there, and certainly, we work with some of the best engineers out there in the marketplace to create the best product so really exciting to have that partnership. On the LED side and the electronics side, we're taking the trailer and we're taking the electronics and we're putting the fit and finish on it and making it function and delivering a finished product. I assume you have some sort of a contract manufacturer or a finished goods supplier in, whether it's China, Taiwan, or somewhere else you're sourcing from. Tod Puetz: On the electronic side, yeah, we do. So we actually just made an announcement here yesterday. We are partnered with DVS (Dynamic Visual Solutions). We've been working with them for almost six years now. Obviously, Chinese based, but we got in touch with the owner and the CEO of the US business almost six years ago and kind of started to understand what it meant for us and what it meant for them to be a partner and really have our hands on the technology, help them with some of the design elements that we needed within the product to make sure that it was gonna pass the buck and make sure that it lasted and, almost six years later. But, yeah, we just had a nice press release announcing the partnership. We got a huge opportunity with them with the craziness that's going on out there in the space. But great company, wonderful products, best-in-class warranties, and we've had the ability to shape what that product needs to be on our trailers. I suspect that was a bit of a journey too, finding the right supplier because we've all heard the stories about different companies who make a lot of promises, but what shows up isn't what you thought you were getting. Tod Puetz: Yeah, it was. So we had gone through probably three to five different manufacturers, three to four at least prior to getting with DVS and it's very painful on that side of it because you are dealing with somebody over in China, and sleepless nights and figuring stuff out and a startup and all of the fun things that happen around that. When we were able to locate, DVS was based out of Florida. They really just took a liking to what we were doing and threw all the chips on the table and said, we've got a great modular rental business going, but we're really intrigued about this mobile solution. How can we help? And we really started to dig cautiously optimistic out of the gate because there are thousands of people out there trying to get the business in some respects. Could we go to one of the major five or six? Yeah, we certainly could have, but we felt like there was a little bit more of an intimate approach to this. We were a newer company. We took our time getting into what we really wanted, and we felt like we had a little more leverage working with a decent-sized company. And with somebody who's got an office in Florida as opposed to Shenzhen or Beijing. Tod Puetz: Correct. I don't want to get too deep into what's going on right now, but how are you navigating the tariff situation right now? Tod Puetz: Yeah, that's the million dollar question and in some cases, multi millions. When I started this company, Dave, I had two stances that I wanted to live by. One, I was gonna over-index on our employees and make sure that we had the right people in the right seats, and take very good care of them. The other one that came later on, probably after we had established and it was I'm never gonna run out of products. I just know that if we have products, we'll sell them. So after those first three, four years, we put ourselves in a position where we've rubber stamped our products, we know who we're selling to, we know what our core markets are, and we've got the right people in the right seats and I just knew that if I would run out of product, then I just make sure that we are collectively chasing the business. That's a really hard thing to do. But fortunately, we've got the right vendors to do this with. So back in November, after the current administration was elected or they won the nomination, knowing that this discussion of tariffs was on the horizon, we took a very calculated and risky approach, but we went out and bought a slew of equipment. So we bought basically upwards of almost a year of supply in LEDs out front. We went to our trailer manufacturer. They bought a year's worth of supply of our top three SKUs and hedged the bet with us. So we're in a little different position than most, again, there are a lot of people out there who probably did the same thing. I'm not the only one out there who took that risk, but we did take the risk, and it's certainly paying off. That kind of gets you an idea of where we're at and how we've run our business. We just don't wanna run out of products. So fast forward to today in reality, I think there's a blinking that's happening, there's a stance, and this isn't a political statement by any means. This is just our gut feeling on this is, I feel like it's gotta loosen up a little bit here. It can only go so hard and so fast. But we've been able to weather the tariff storm, internally at Insane, impacted by some of the stuff we did on the front end. We have not been significantly impacted by LEDs. If we're to place orders today on LEDs. Honestly, it's been fairly minimal in the impact. We're seeing some of the expensive shipping surcharges that are happening. But I think there's just buying power that's come with some of the things that we've done with our manufacturer to keep them rocking and rolling, that have helped us mitigate a little bit of this. But you're not like some of these companies where they're wringing their hands, okay, in order to get something out of a container in Long Beach, California, I need to write a check for an extra million dollars that I had not anticipated. Tod Puetz: Yeah, we're not dealing with that. I think where this thing's really impacted, the hundreds of, I'm just gonna call them mom and pop manufacturers over there, whether they're manufacturers or just the days of them just shipping, 12x7s into the States by air is probably coming to an end or they're pricing themselves out of the market a little bit. Either that or they just don't care. But I think a lot of this is the consolidation in the short-term impact that we've seen in real life. The long-term impact, in my opinion, is gonna weed some of them out, and then obviously you've got all the Chinese entity companies, the larger players in the game that are having to come to market with distribution here in the US, where it impacts us the most. So they're adding additional layers of cost and it's really gonna open the door from what we're seeing, it's gonna open the door for us to other markets by virtue of that since we're already and established US distributor. When you first got in touch, I didn't know that much about you and thought, you're a rental company, but I was intrigued that, sure, you do rentals, but really, you're a manufacturer and you're selling to companies who are more regional rental companies. That's accurate, correct? Tod Puetz: Yeah, it's interesting. So we've really got three business units, Dave. But we started off as a rental company with a primary focus on the mobile solution. We did have modular hanging bangs as well that we took care of some specific customers, but when we kinda uncovered the opportunity, evolved is a great word into the more offside of the business selling video trailers, that opened up a whole other segment of opportunity for us to then really start to take a look at the fixed install stuff. Our three business units are really, primarily led by the mobile video solution on the trailers, and other new innovative products coming. Now, by the way, we do the marquees and the scoreboards and the highway signs, the airport conference room takeover stuff. We do all of that as well, and oh, by the way, customers that have video trailers, they become part of our cross-rental network. So this nucleus business unit feeds that we have, one feeds the other and that feeds another. It's really that we create a really cool situation here that allows us to have return business from our customers in all of those different facets. Because if you can't afford it, you can rent it. If you rent it too many times, then you can afford to buy it, and oh, by the way, we can replace your scoreboard or we can replace your, your, your classroom or your theater, modular wall, whatever it might be. We do all three of them, and we do, we feel like we do them pretty well, and again, we're very lucky to have those three business units that fill the pipeline on a regular basis. Is there a rule of thumb as to that point where, okay, we can rent this five times a year and that makes financial sense, but there's a certain break point where it makes more sense just to buy it? Tod Puetz: Yeah, that's a wonderful question because it really comes down to there's such a tremendous education process. Again, up until maybe, really when we started, at least here in the US, there was nobody else that was mass producing or really proactively selling to the end customer, and when we started doing that, we were very fortunate just to have some relationships where they actually saw the light. “Oh, this makes sense.” Yeah, it's a high school or a college, and they're using it for their game day stuff. But what's been more fun for me in this company is to see just the evolution of the education that's had that's happened. Going to a city administrator and telling them, hey, it's not just the three movie nights a year, it's all of your chamber events. It's the community support events, it's the fundraiser stuff. So when they start to understand the use case of these items, these trailers, and that they can turn and burn and have these things up and running, whether it's just mass notification, you've got storms coming, or just any and all of those things. Once they understand the full use case of applications that these products can offer, then the light comes on, and then it becomes a much easier conversation for them to take to the stakeholders and say, alright, we really need this. Here are all the reasons why. So our sales team is incredibly focused on the educational side of the business on how this can impact the community, campus, etc. I realize you have a number of different sizes and everything else, but, for your primary selling unit, what would that cost? And if I wanted to rent it for a weekend, if I'm in Ames, Iowa, what would that cost to rent it for a weekend? Tod Puetz: Yeah, great question. So our flagship product is our Max 1710. So 17 wide, 10 foot tall, 3.9 millimeters on their turnkey generator operation, delivery, and tech. To rent that thing for a day, in this market, it does vary a little bit based on coast to coast. You get a three-day festival and you're spending $7,500 to 8,000 bucks for a screen that's operated that comes turnkey, that has power if needed. That's gonna turn the lights on and be reliable. So that's a pretty good snapshot of what we offer from a rate card on that specific product. If somebody wants to buy it, I'm gonna say turnkey trailer screen electronics, generator, audio. If you want the Mac Daddy package delivered to your doorstep, you're in that $150-160k range, which is gonna get you, 10-year parts, five-year labor on LED screen warranty, five-year parts, five-year labor on the trailer warranty, and then obviously an electronics warranty. So you're really protecting the investment there, Dave. We're not the most expensive in the marketplace. We're definitely not the least. We feel like we're in a really good slot, and I think our adoption within the marketplace probably supports that. But that gives you a quick snapshot of where we're at from the pricing structure. So if you're a company that's on the rental side of it, you could see an ROI in a year if you're in a busy market. Tod Puetz: Absolutely. Yeah. I think, 1710, and this doesn't factor in your cogs, your travel, your truck, your tech, etc. Sure. But if you get 20 to 25 really strong rental events within your market on a single day's use, you're right there certainly, being able to pay it back. And it goes back to that education process. When we sell a customer a unit, we don't guarantee them any business, in terms of what we can bring to them from the cross-rental network. We're very forthright about that. But what does happen is if you're a proven, vetted, rental partner out there in the marketplace, you can bet, you're gonna get some help with monetizing this thing. That's the unique part about this business relationship with our customers on the trailer side is: we're gonna help you guys monetize the unit over time. I have season tickets to the local Canadian Premier League soccer team that does very well here. They pull 6,500 people to games, but it's at a somewhat temporary stadium, and they have an LED display, it looks like maybe a 17x10 on a truck. I severely doubt it's yours because it's a piece of crap. It's not very bright, it's not very crisp or anything, but it's something, so I gather that this can be all over the map in terms of what you rent. If you're an end user, you have to pay attention to the specs. Tod Puetz: Absolutely. We prided ourselves on being the leader when it comes to what products are out there on mobile products, in and of itself. But it really comes down to the screen at the end of the day. I guess we will probably take it a step further. We do take a lot of pride in the physical trailer itself, the metal that this thing rides on, because that's as important to me as it's the LED. But at the end of the day, having something that you can put up in direct sunlight and have the most quality, crisp image, is what we've over-indexed on that in a good way. So what we come to market with is a 7500 nit, 3.9 product, competitively in the marketplace. 3.9 from our core competitors are in that 4500-5500 nit and it just overpowers everything. So again, if you're rolling up to the game for a little pre-game watch party, you're gonna get the best viewing experience possible, with some of the product. But we do pay a lot of attention to the spec, the physical components, the quality, and that's very close to our chest, so we don't take that for granted. So you're doing lots of sports and entertainment events, probably some corporate events. I'm curious, what's the most unusual one that you're aware of? Tod Puetz: It was interesting. You look at Covid and the impact that it had on the industry, and all of these companies out there that have stages and rigging and modular and everything else, they took a little bit of a bath at the onset of Covid, and really, what allowed us to squeeze in and continue to, I would say, entertain, but take care of customers that had to continue to engage, whether it was employees or crowds or whatever. So we did everything. But this leads up to your question, doing drive-in funerals was probably one of the most unique things that we've done. They couldn't get into the churches, so we were pulling up to large parking lots and they were streaming the funeral from inside the church out to the streets. It was really wild, but I bet we did anywhere from 50 to 60 funerals in late 2020 and in early 2021 until the restrictions relaxed a little bit. So we had funeral homes. We probably have three or four customers that actually own these, as a result of Covid, and they continue to use them for different settings in the church and funeral space. That would be the one that comes to mind, honestly, is that kind of the most bizarre one that you never really think about? Yeah. How many units do you have out there, roughly? Tod Puetz: Yeah, so we shipped the first unit in January of 2017 to a gasoline company in Texas. By the end of this month, the end of April, we delivered right around 495 units into the marketplace all around the US. We've got some army bases and navy bases over in Japan. We've got a handful of units over in Europe, a good chunk over in Hawaii, obviously I know that's US, but largely, 95 to 97% of what we've got is here in the lower 48. We do have a few up in your neck of the woods as well, but, yeah, we've been very to lead the charge there as it relates to the go to product in the marketplace. Super interesting. I know there's a little bit of uncertainty and doom and gloom, but we're just keeping our heads down. We've got customers that want the product. They may want it, but how do we get them to realize that they need the product to continue to advance their business, regardless of the sector, and I think if they get in touch with our folks, we're putting ourselves in a good spot to provide really good information and provide a great solid starting base for our conversation. I'm impressed with the advanced planning that you did. I don't have a lot of sympathy for people who were sitting around this week and saying, I didn't see that coming. Daily Dose of Hope March 10, 2025 Day 2 of Week 50 Scripture: Malachi 1-4; Psalm 2 ; Revelation 9 Welcome back, everyone, to the Daily Dose of Hope. This is the devotional and podcast that complements the New Hope Church Bible reading plan. For our Old Testament reading, we are reading the book of Malachi, all four chapters. Malachi is the very last book of the Old Testament, a really short book, yet it gets its point across. Malachi is the Cliff Notes of the Old Testament. In these four short chapters, the author gives a brief summary of the whole Old Testament. One of it's most famous verses, Malachi 3:7, in one verse, gives us a picture of the dynamics of the Old Testament. God is basically saying, “Ever since the time of your ancestors you have turned away from my decrees and have not kept them. Return to me, and I will return to you,” Your ancestors turned away from me, you have turned away from me. It's time to come back and let me bless you, let me love you, says the Lord. That's basically the whole Old Testament in a nutshell---keep in mind over and over again throughout the Old Testament (over hundreds of years), God's people would commit to following God and then fall away. Eventually, they were so rebellious that God lifts his hand of protection and allows the people of Israel and Judah to be conquered by other nations. We've read through all of that. Malachi prophesied about 100 years after the Jews returned from exile in Babylon (400-450BC) As we learned in Nehemiah, only a small portion of people returned to Jerusalem. They rebuilt the city, the temple, and the wall around the city. Yet, after living in exile for 70 years, the people were still corrupted by the pagan culture in which they lived. They were far from God. So, as we read over the past few weeks, Ezra and Nehemiah both had instituted reforms, the people had sincerely agreed to follow God. But within a generation, all the reforms, the promises the people had made were forgotten. What's interesting is that the people were still going through the motions. They were externally religious–they went through the religious tasks that they were supposed to do but it was ALL about outward behavior. This is the period of time in which the Pharisees & Saducees came into being---there was this emphasis on outward religiosity, doing things which make it seem like you are a good religious person. But their hearts were far from God. And we know, what matters to God is not what's on the outside, it's not our religious busyness, but it's our heart. Basically, the people are in no better place than before the exile. No matter how religious the people appear to be, their hearts are not right with God. They have allowed the things of the world, their own selfishness, their own distrust, to lead them a drift, seeking fulfillment in anything BUT God. Thus, God will do a new thing. As we read through chapters 3 and 4, we begin to see Malachi point to something that is to come. No rules or reforms will change the hearts of the people. Rules and reforms don't change our hearts. We don't need external changes. Rather, we need someone who will come into our own hearts and transform us from the inside out. We need a Savior, someone to draw us back to God and back to one another. We need Jesus. Malachi 3:1-2,“I will send my messenger, who will prepare the way before me. Then suddenly the Lord you are seeking will come to his temple; the messenger of the covenant, whom you desire, will come,” says the Lord Almighty. But who can endure the day of his coming? Who can stand when he appears? For he will be like a refiner's fire or a launderer's soap. After the book of Malachi ends, 400 years pass before the people get another word from God. 400 years! These were called the silent years. But then, in God's perfect timing, God arrives on the scene in a new way, through the person of Jesus Christ AND Jesus picks up right where Malachi left off. In fact, Jesus' very first message to the people in Mark 1 was to “Repent.” Repent, the kingdom of God is here. Yes, your hearts aren't right with God. Yes, I know you are selfish, self-absorbed, distracted by the ways of the world, I know your heart through and through. Turn away from your ways and come back to me. Allow me to cleanse you, be the refining fire, to purge out all the impurities, all that's harmful, all that's led you astray. Let's take a look at Revelation 9. Things are beginning to get kind of hard. Let's do our best to unpack it. The fifth trumpet blows and a star falls from the sky. The star unlocks the key to the abyss. When the abyss is opened, all kinds of evil things come out of it. The people without the seal of God are forced to go through five months of torture at the hands of the scorpion-like locusts who have come from the abyss (five months is the life cycle of a locus). It's all very graphic and hard to take in. A wider look at the battlefield reveals that the one who rules over these terrible demonic creatures is the king of the abyss, Apollyon. There is a lot of symbolism here that John's original listeners would have understood. The Greek name Apollyon means destroyer. It's very similar to the name Apollos, the Greek god who was the favorite of the emperor of the time, Domitian (who reigned from A.D. 81 to 96).In fact, the emperor so identified with Apollos that he often called himself the reincarnation of the deity. Domitian was known for his reign of terror against both Jews and Christians. Just imagine, the original hearers of this text would have drawn immediate connections between the king of this abyss and their emperor, who was persecuting them relentlessly for their belief in Jesus. They would understand that while Domitian may be the source of persecution, the true source of suffering was Satan, the evil one, the one who reigns over the abyss. Just when we think it might be over, the author says that it isn't. The first woe has passed but there are more to come. Then ensues a wave of plagues. A third of humanity is killed and then another third. You would think this would be enough to scare the survivors into believing in Jesus. And yet, the Scripture says that they continue to be hardened. They don't stop their evil behavior but persist in resisting God. Fear and terror have never been effective methods for leading people to a saving relationship with Jesus. That begs the question–how do we effectively point people to Jesus? People are not frightened into the Kingdom (we are stubborn people!), people are not shamed into the Kingdom, lectured into the Kingdom, or forced into the Kingdom in any way. People are loved into the Kingdom. And even then, they have the choice to say yes or no to God's free gift of grace. Blessings, Pastor Vicki

Brian (00:30) Always excited to have Lance with us because we always have such great conversations. And I wanted to have Lance back because we were talking about something recently that I think might be a good topic for us, might be on a lot of people's minds. And that is really kind of getting into this, what we've loosely termed the new age of development. With the new tools and new kind of the way that AI has worked its way into things and automation. How is this going to change and affect our teams? How is it going to change and affect how we develop? How is it going to change and affect the software industry? Lance, I know you had some thoughts on this. I'm going to just open the floor for you and let you take it from there. Lance Dacy (01:15) That's great, Brian. My heart is always with organizations and developers, just trying to help people get better. You and I shared that vision that I remember a long time ago, even at DFW Scrum, one of our vision statements was just trying to help you to do better today than you did yesterday. It's like, what are the things that we can help teams and organizations? And something's real heavy on my mind lately as I work with these teams. You know, we have these notions out there like Agile is dead and, you know, where is Agile headed? And that's not really what this is about here because I think what's happening, as a lot of people have already said, it's just become more of the mainstream. Let's quit labeling it. You know, like Mike always tells us, object -oriented programming won. We don't really call it that anymore. Objects won and off we went. So I'm not really focused so much on the agile type scenario, but we do work in Scrum and agile teams and I see plenty of organizations that need help with that. And I still encounter to this day, developers who are lagging behind on their skills, right? We get so focused in the day -to -day feature development of our roadmap and things like that. that I just fear that developers aren't setting enough time aside or not challenging the organization to help them do that, to learn new skills. And I started compiling this list of like, if I go in and start teaching teams how to do scrum and how to manage your backlog and how to do that, it doesn't matter if they don't have the skills because everything we talk about in Agile is based on reducing waste and the more of these skills gaps that we have. then I find the more handoffs and the more bottlenecks and you know that's one of the eight waste, you know, of lean. And so that's what I wanted to talk about today. And I love the topic like the new age of development. I'm not going to sit here in a spouse to claim to say, here's all the skills you're going to need. But as you and I work, I think we can find plenty of examples to help guide some of these people, even Scrum Masters that are coaching teams or agile coaches, you know, just kind of put some thoughts in their mind about. know, these skills and I have about a short list of five that I've seen growing and then thought we'd go from there. Brian (03:30) That sounds great. I want to dive into one that I know is on your list and it's one we kind of talked about here beforehand, but that is kind of how AI is affecting teams and the skills needed to be relevant with that. Now, I want to preface this by just saying my own personal opinion here on this. I'm not a doom and gloom person when it comes to AI. don't really see it much different than... Lance Dacy (03:34) Thank So, I'll see you. Brian (03:59) how automation really changed things like testing. When automation entered the testing realm, we didn't lose all our testers. We still needed testing. It just was a tool that enhanced the way we did testing. And I think AI is sort of going to be that for how we program. don't think we're at a place where, or I don't know, things could change quickly, obviously, but I don't feel like we're within 10 years. of it completely replacing developers. I think we're still going to need to have expertise. We're still going to need to have that guidance. Maybe 10 years is too big of a window. don't know. Maybe five years? I don't know. Lance Dacy (04:42) These days you don't know. I just thought yesterday something changed. No, I'm just kidding. Brian (04:46) Right, right. But I don't see that happening in the near term window for sure, just because it does a lot of things well, but it doesn't create. It can do things based on what's already been done, but it can't really then go through and create something entirely new itself. So I think you still need human beings for that component of it. Lance Dacy (05:04) Done. Brian (05:15) And I think for developers, learning how to integrate that kind of tool set to help you reduce your errors, define bugs, AI is great at looking over a huge chunk of your code and finding potential issues that you can go back and look at. That can save you enormous amounts of time. So I think there's skill involved there for for the developers segment that I think is embracing it rather than kind of holding it at arm's length and saying, that's the enemy, that's gonna somehow replace me. No, think of it like automation. It's not to replace you, it's just another tool to enhance and give you time to do other things. Lance Dacy (06:02) I think, you know, you mentioned, don't think you and I either would be convicted of being doom and gloom people. think we're pretty well optimistic, right? It is scary. mean, obviously these things that are changing, you're like, my gosh, I have to, the main word I keep thinking about is adaptability. You know, I've got four kids. I keep telling them the best skill they can do is learn how to learn, you know, and I think you just used a perfect example in development about test automation. Brian (06:10) Yeah. Lance Dacy (06:30) We weren't scared of that. The testers might have been because they're like, well, what do I do now? Well, you got to go learn a new skill, right? But it freed us up. Can you imagine still doing, there's companies out there that still do manual testing, and they have to wait until all the changes are in until they do testing, and you will never compete. in a good hyper competitive marketplace doing things like this. So the test automation freed us up and actually what I used to tell my teams is it gives you more confidence, right? So developers can make more radical changes in the code without feeling like, know, you. You blow on something and then it breaks. know, y 'all ever seen code like that before? And it's like, I think it builds their confidence that test automation helped them to be more efficient and more productive because they can experiment more. think that's the goal is I write this code and I can quickly test to see what happens. And I start building my confidence and I can make more radical changes to the system instead of tiptoeing or walking on eggshells. So I'll date myself a little bit. Your example is probably much better than mine. But can you believe I don't use a Maps Go anymore? Y 'all remember the days of trying to navigate a street address with a Maps Go or a real map? I mean, I'm kind of at that bridge where we started having online maps, but you still had to know where you're going and print it out before you left and then take it in your car. You're still trying to read it as you're driving. I mean, who does that anymore, right? So I get in my car these days and now I don't even have to plug CarPlay or Android or whatever you have. It's wireless. You just get in and I'm now a co -pilot in my car. And we kind of laughed about that. think the last episode we're on and I can just drive around in it. I just do what it tells me to do. But it'll never replace my experience, my opinions, and my knowledge of the world. So I can. Brian (08:05) Right. Lance Dacy (08:20) you know, sidestep any suggestions it has, but it helps me be more productive. It knows where traffic is. I don't know that. You know, I know the city I live in and I know five different ways to get somewhere, but I don't know if there's a road closed or anything like that. So I feel like with developers, we need to start embracing some of these tools to help you be more confident, help you. mean, goal of agility, right, is to go faster, go faster than our competitors. So I feel like that's the premise of what we're trying to accomplish here is optimism with these tools. AI is just one of them. But we all have that in our day -to -day lives. test automation is good. I've got the driving. What's another one you got, Brian, that's made you more efficient with AI? Brian (09:01) Well, just before we move on, one thing I wanted to kind of throw out there because I heard this example recently for AI and I thought this was a kind of a really good practical example. If you've been a developer for any amount of time or if you've ever developed in the past, you've unlikely encountered a situation where you've had to go into somebody else's code. And when you do that and you have to enter, especially if it's like a rat's nest of code that you can't really make it out, it's been there for a long time. and it's fragile, no one wants to delve into it. Well, I read this article from a guy who basically had used this legacy code base and entered into AI and had AI go through and comment and help them learn what the different sections of the code did and how it was structured and organized. And it just saved them an enormous amount of time in trying to understand what had come before. Because you know, Like I said, we've all entered those places where we've had to come in behind someone else that is no longer there and try to figure out where we get started, even if it's not code, right? Even if it's something else, but we've all had to come behind someone else. And if we can take a folder full of documents, feed it into AI and then say, help me understand blah, blah, blah. Yeah, summarize this. Help me understand where would I go for this? That's just an enormous time saver. And that's what I think is really great about it is Lance Dacy (10:17) you summarize this. Brian (10:27) So as far as skills are concerned, think prompt engineering is a good one. think coding, interacting with code with an AI agent so that you can create your own AI agents so that you can programmatically call that information. If you're a coder and you can do that, man, to me it's like it just exploded. And now the possibilities are endless of what you can do with that kind of stuff. Lance Dacy (10:57) just dated myself with Cliff Notes too, right? Just think of it like on the fly Cliff Notes. And I heard Alastair Coburn, one of the thought leaders in our industry, been around for a very long time trying to help humans and machines interact better. And he kind of summarized really well about what it's doing in his life is saving him keystrokes. Brian (11:03) Right! Lance Dacy (11:19) And that's kind of like what I wanted to focus on with developers. Can you imagine if you got to spend more time being creative and less time writing on a keyboard to the computer, like you just talk to it. I'm getting to the point now, I used to text all the time and I used to laugh at people that hold the phone up to their voice and they talk into it. I fat finger things and misspelled things so much, all I do is just talk into it anymore. So I feel like coding, that's what it's, you're not even going to tell it the code to write. You're going to have to be... more problem solving design engineer, you less code writing, more problem solving and understanding the domain in which you're trying to automate and algorithm design and ethical considerations that go along with that. But the computer won't be able to do that, but it'll save you keystrokes. It'll save you time. And I think Alistair summed that up pretty good that way. Brian (12:07) Yeah, it's architecture, right? We have to be better architects at what it is we're trying to develop. that way we can give the rough architecture and let AI do the dirty work of the small details to fill in. Lance Dacy (12:21) Well, you mentioned something too about boundaries, right? So AI has to operate within boundaries of what you feed it to learn off of. It's very, I'm not going to say never always really, that's a hard thing to say these days, but it's going to be very surprising if AI can just generate new ideas. It'll probably generate new ideas, but from what? I was working with a client yesterday that comes from more of the manufacturing world and he's really struggling with leadership agility. Like how do I lead and build a culture in a world for people who do the kind of work that we normally focus on with software engineering and development? He said he's a mechanical engineer and I kept using the word knowledge work, right? So the people who do our kind of work, the reason it's so complex, risky, uncertain, unpredictable and all those things is because it's kind of like knowledge and critical thinking and creative work. And he goes, but how is that different? I'm a mechanical engineer. How does that differ from software engineer? And I said, you know, it's a really good point. It's nothing about who's smarter than who, right? So I'm not trying to put anybody down on that. But in the world of mechanical engineering, you are bound by physics. are like you work in the space industry. Yeah, you're doing some cool things and you got to come up with new ways of doing things, but you still have to operate with. physics and astrophysics within those boundaries that we know about with space. But in software, and I sit down and start writing something, there's no boundaries. Like I can use any technology I want, can come up with any, I'm limited by my own skills and abilities. So why not let AI go help me get ideas? I'm not saying you got to write it all for you, because hey, I told one of the AI tools to write me an e -commerce site in Ruby on Rails. and it gave me all the scaffolding and if I would have taken that and start putting it in, then I can start elaborate. But how much time does that save me? How am gonna construct the file? So it kind of handles that architecture, but then I gotta put my critical thinking on it. I just feel like it's gonna make us, if we embrace it correctly, it's just gonna make us more efficient in that way. Brian (14:22) I agree. So what was one of the other skills that you had down that you thought of as being a new era kind of skill? Lance Dacy (14:29) So I'll just go through the four left real quick. I was thinking about cross -functional expertise and we can dive into some of those a little bit. Most Scrum teams we say, hey, you got to have cross -functional teams. And that doesn't mean everybody knows everything. It just means we have all the skills on the team to bring something usable by the end of the iteration. But I feel like cross -functional these days is no longer about coding. Like I know a front -end developer, back -end developer, database person, tester, UI, UX, architecture. These are more like understanding what we call now DevOps, cloud infrastructure, hardware, software integration, particularly in fields like, I work with some defense people, some aerospace engineering, writing code is like bare minimum anymore. So if you can do that, celebrate that, but you've got to move beyond that and start understanding these machines hardware, which leads me to my next one, which is continuous learning and adaptability. because the rate of change in software frameworks and tools we just talked about has accelerated. And if we're not keeping up with that and learning from that, you're gonna be left behind. So be agile in that regard. The last two I had on my list, one I'm just gonna brand it as cybersecurity. Brian (15:47) Yeah. Lance Dacy (15:47) cryptography, like I got a, went to school and for data science, you know, got my master's degree when just after COVID started, I had no idea what I was thinking, but it actually was pretty good because it was all online anyway. But I had to take a lot of cryptography classes way over my head, but at least I understand the terminology and the nomenclature, but that's going to be the key. is, and I've read somewhere, I can't remember the article, but there's like a shortage of 79 ,000 jobs in cryptography. So if you're looking and you're scared for the future, go start learning cryptography and security because these, you know, specifically zero trust architecture, these things that a lot of blockchains have been pioneering in the last couple of years, we're going to have to start locking these things down because every time we find a better way to do security, a hacker undoes that. And this was the cat and mouse game forever and ever. I don't think that will go away. So cybersecurity and more like risk management, you need to understand coding practices for that, as well as how the hardware, the protocols, how do these things talk to one another? And then the last one I just branded is more like... collaborative leadership and communication. need a stronger, you know, used to we would think of software coders sitting in a dark basement, just leave them alone and let them code. And I think we're getting to the direct opposite of that. They need to be leaders out talking to the people who need these systems, going back to that cross -functional expertise. you need to do better communication to the non -technical people so you understand what you're trying to accomplish and automate for those people in the world of cybersecurity and how software tools are changing. People get tired of the buzzwords, right? The technology jargon. So you're going to have to learn how to do that. And I think data scientists are going to be, they're kind of the first group that I've seen this happen. Like when we talk about data science and analytics and AI and Scrum, We've done a couple of podcasts on that. The issue is not just, I'm going to demonstrate what I've shown you, but now I'm going to partner with you and say what I think we should do next. Like I can model a data system ad infinitum, but my theory is I think I've done the best we can do. You can spend two more million dollars and we'll get this much or spend a thousand dollars. do this. And you have to partner with them on that. So those are kind of the five here. You mentioned the first one. So AI and automation, integration, things like that, cross -functional expertise. continuous learning and adaptability, the cryptography, cybersecurity realm, whatever you want to call it, and then collaborative, more collaborative leadership and communication. So those were the five gaps that I think if developers are scared and want to shore up their skills, those are kind of the five that I'm telling my teams to go look for. Brian (18:38) That's a great list. I throw a couple, I don't have a full list like you brought, but there's a couple of things that just popped in my head that I would throw into that list as well. One is what I'm just going to call teaming. Because I think there's a need, there's a real need in the marketplace today of people understanding how to do work in a team. Because regardless of what the work is, regardless of what the industry is or the Lance Dacy (18:51) Yeah. Brian (19:07) backdrop is, you know, most, most jobs, you work together with a group of people to accomplish something in some way, shape or form. That's part of the reasons why shows like The Office or movies like Office Space are so funny is because it's so bad in so many places that people don't really, we laugh at it because we all painfully are aware of how bad it is. Right? Right. Lance Dacy (19:35) It's real. We get it the mark. Brian (19:38) So being able to understand how a group of people actually do work together well to accomplish something. And I'm not talking about hokey kind of motivational, hey everybody, let's make sure we put on our happy faces today. Right, I'm not talking about that. I'm talking about just, we all go, know, the way I explained it in classes, do we think of teaming as sort of the way you would do golf on a team? where everybody goes and shoots their own 18 holes and then we total up the score? Or do you think of teaming more like it would be in football or basketball or soccer or something like that where everyone's on the field at the same time, we all have the same goal, we're all moving towards the same goal and we do whatever is needed to accomplish that goal. We have to work together. If you go to any youth sport in the world that's a team, what's the one thing that you'll hear people say, from a sideline over and over the coaches say to the team, you got to talk to each other. Right, communicate, talk to each other, call for the ball, right? And that's such an essential teaming kind of component of that, that I think that's one of the big things there is just being able to understand how to team. Lance Dacy (20:37) Communicate, yeah. Well, and if you don't know what you're supposed to do, ask somebody. So that's the, you know, I'm not going into psychological safety, but how many people feel safe in an organization going, I don't know how to do this because then you're like, my gosh, if I don't know how to do it, I'll get fired. I lose my job. do this. so cultures have to change as well. I don't have that on my list because this was more specific to contributing it as a team. But I think that's a really important call out. know, professional sports get a bad rap when we use analogies. I love them. because I love sports and I know some people don't play sports and I get that, but you at least have seen them. But that's a great example of five people, 11 people, eight people, whoever it is on the field together with one goal. How important is that? And how often do organizations do a good job at centering people around a one goal? Terrible. We do a terrible job at that. But that's out of the, developers, when I say collaborative leadership, they need to start pushing on those things. So that's, I guess we could call those soft skills. What would you call those, Brian? Brian (21:53) Well, actually that was gonna be my next thing was kind of more of these soft skills that I know a lot of people really hate that term and you can use whatever term you wanna. Right, I mean, that's one of them, right? But I mean, just being able to navigate conflict on a team. Lance Dacy (22:01) emotional intelligence. I've heard that. Yeah, fill in gaps when you don't have a skill. Go learn it. Solve, work the problem. You know, remember Apollo 13 is like one of my favorite movies. It was a really well done one. And Ed Harris is a great example in that, as he plays Gene Crantz, know, as Apollo 13 was having its issues. Brian (22:17) Yeah. Lance Dacy (22:27) and work the problem people, they don't know what they're doing. They're all smart people getting together, but they need something. They have to talk and collaborate. So I think that's a huge one. how do you learn to do that? You gotta go do it. You can't read a book and say, how do I get more collaborative? You gotta have, I call it attitude, aptitude, and drive. If you don't have the right attitude or tone when you work with people, They're going to shy away from you and not tell you everything you think. So you want to be approachable. You want to be, hey, bring me any problem you have. Let's talk about it. Like you want to be, that's what I call the right attitude to succeed. Aptitude obviously is your ability to learn something new and get up to speed. And then the drive to succeed. How many people have you worked with where they just do the bare minimum getting by just collecting their paycheck, you know? developers face that, right? So if you're one of those people, if you really want to shore up your skill, go figure out how to change your attitude or maybe you're in the wrong business. But how would you, you know, that's a good one to think about. How would you help fine tune those as a person? What could you go do to shore up your attitude, aptitude and drive? I'll put you on the spot, Brian. I'm sorry. you've done a lot of good talks recently on the neurodivergent and I know you've Brian (23:38) What? Lance Dacy (23:44) you know, the research that you've done on that, that's more of what I'm talking about here is finding your place in the world of every, you know, bring your gift and talent in whatever state it is, but how could you train yourself to be more approachable and have a better drive? What do you think? Brian (23:59) Yeah, well, so my biggest advice there is, I'll quote Ted Lasso who's quoting someone else, but right, be curious, not judgmental, right? That old phrase, which is not his, I forget where it comes from, I think it was, I don't wanna get it wrong. Right, right. Lance Dacy (24:10) We all knew something from Ted Lasso, right? You'll put it in the notes, I guess, later. Brian (24:27) But that phrase I think should be kind of a hallmark for how we approach things is with curiosity. Like why is it this way? Why is it working this way? And what's behind that rather than that's wrong or that's bad or that's whatever. Right, right. You know, someone does things a different way. Well, that's curious. I wonder why they do that that way. Is that the best way to do things? Let's discuss it. Let's analyze it. Lance Dacy (24:42) Or what are you making? Brian (24:56) I just want to briefly say too, when you mentioned the sports analogies things and how we get in trouble sometimes for using sports analogies, I say this in my classes, at its core, I can't really completely get away from sports analogies because Scrum is a sports analogy. Lance Dacy (25:17) In 1986, they used a professional example, team example, of how products were succeeding in 86. Sony, know, Honda, Canon, all of them, and that's what spawned that article for it, right? Brian (25:23) Right. And that article says, you know, the relay race approach to doing things is not the right way. That's a sports analogy, right? It's talking about relay races and handing the baton off between one runner and the other runner. And, you know, that's a sports analogy. And think in teaming, there's an inherent kind of, all right, we don't have to get into all the rules and regulations of the different sports. You don't have to follow them. But I think we can, like you said, I think we can all understand. that when you have a team on the field at the same time, there's a big difference between that and, like I said, golf, where I'm just gonna go shoot my 18 holes, right? But what somebody else is doing doesn't affect me, right? I mean, it affects me at the end of the day with the score, but it doesn't affect, if I'm on the fifth hole, I don't really need to even know what anybody else is doing because I'm just, I'm shooting the best 18 holes I can shoot, right? Lance Dacy (26:08) Do the best I can in my one skill. Yeah. And you do have a shared goal, right? We're trying to get the best score, but you're more limited. You can't help other people. Like what is the, it's the attitude I really think, I wish I had a better word for it, but when you walk out on the field, you either are there to do whatever you can to succeed within your capacity and have an attitude of, let's pick each other up. Everybody's going to have good and bad days. We know that. So somebody's going to show up on the team and be like, man, I'm sick or. I'm moving and I'm scattered all over the place and I'm going to be a little flighty this week. People pick each other up. Like, how do we learn to do that, Brian? How do we, how do we, how can we teach people, especially developers to contribute on their teams in that way? It's not about your skills. It's about your attitude, your aptitude and drive. Brian (27:12) Yeah, and I think what's at the core of that for a lot of teams and I had several conversations with the different agile conferences I went to this year with people about this. There's this cultural aspect that is so much more important than any of the details that we get into as far as meeting length and who attends and all that. It's just at its core, do you inspect and adapt? Right? Do you actually take time when you... Lance Dacy (27:21) Yep. Brian (27:42) And it sounds so simple, right? But how many times have you been involved with something at work where everyone knows it's the wrong way to do it, right? Everyone knows that's a terrible thing that's happening in our work. And we all can just kind of shrug our shoulders and say, well, I guess that's the way it has to be. Why? Why don't we inspect and say, why are we doing it that way? Is there another way we could do things? And then we try something different. Lance Dacy (28:07) Well, and pull it up because the other problem is the hierarchy of a traditional management driven organization is do I have the courage, you know, one of the scrum values courage to raise that flag and stand up for what's right or our fear of losing my job. And I'm going to encourage you developers out there. If you really want to do a great job, you're a great developer and you're not just trying to get by. I would challenge you like I had to learn a long time ago and say, if I do those things and I get fired, I don't want to work at that organization anyway. But that takes a lot more courage because you got a family and you got all this stuff. But you might have your answer if you start raising the flag. don't be an ass about it. Be an attitude, aptitude, and drive. But that's why I said number three on my list here was continuous learning and adaptability. You have to learn that. Brian (28:54) Yeah. Yeah. And I'll give you kind of a practical example here. So if you're working on a team and let's say that you need to get approval to do something, okay? If you have to get that approval and you know that approval is going to cause a delay because I've got to go get approval to do this. Well, be curious, ask the question, why do I need to have this approval? What's the purpose behind getting this approval? And if the answer, if there is a good answer, right? Well, we have to do that because compliance is really important with us and our safety or whatever. And if we don't do that, then we can have a catastrophic event. All right, there's a good reason to get approval. But if the reason comes back, well, because that's the way it always has been, we've always had to ask four layers of approval to get something done. Maybe then question it and say, hey, is there a... Can you help me understand the purpose of getting these four layers of approval? Is there really a need to get four layers of approval for this? What's the downside if I don't get approval for this? Is it catastrophic if I make a decision that maybe one of those four layers of approval disagrees with? Can it still be changed later? What I try to tell people is the speed you get from not having to go through those four layers of approval is far outweighing any kind of small mistake that that person might make. So that's kind of a practical example to say, be curious about it. Try to inspect and adapt. Why is it this way? Does it need to be this way? Is there a reason why we're doing it this way? And if there's not a good answer as to why, then I think it's not bad to question it. Lance Dacy (30:39) Yeah. And they're never going to say, well, we like ossified and calcified processes. Every time we have a problem, we add more checks and balances to them. We never remove them. And that's one of the bane of the team's existences these days is, yeah, we got to mitigate risk and we can't be haphazard, but that's why you got to shore up your skills on this automation and get better at problem solving, less coding and more problem solving. And I tell you what, Brian, we were going to wrap up at the end of the podcast with what I wanted to talk about is don't be scared about AI because I don't think, like I said, I don't want to use the word never or always, but I really think it's going to be hard for AI to learn and take our place in number one, emotional intelligence and empathy. you know, AI can certainly analyze patterns of what it's been for, but truly understanding emotions, nuance, and the complexities of human relationships, which is what we're talking about here. Tone AI don't, I don't think it'll ever really learn how to do that or well. All right. on top of that, be the ethical side of it, right? The cultural things and ethical, know, you could put boundaries on it. can give it rules. But I think humans have a really good, well, most humans have a good sense of that. So I think emotional intelligence and empathy, I creative problem solving and artistry. I kind of use the word artistry for developers as well, like writing code and architecting code and the hardware infrastructure and all that that goes into that. AI can generate the beginning, like AI can generate art. It can generate music if you heard some of these things. I mean, they're good. I see the art, I see the music, but it's all based on patterns. It lacks the ability to produce truly original works that stem from like live experiences and personal insights. So celebrate that and bring that to your job. And I think alongside that is complex thinking, know, strategic thinking, leadership, critical thinking, things like that. know, AI is effective at optimizing and analyzing data and helps us, you know, like COBOL used to read and write data faster than any other system. Humans can't keep up with that. Our processor is the bottleneck. So use that, offload that to something else. But your leadership requires abstract thinking and foresight and the ability to motivate people is something that AI really is not going to be able to do. So start shifting your focus from, you know, the things of data and analyzing. let the computer summarize that and then you put your critical thinking on it. And I think that's where you're going to find a better place for yourself as developers. You're going to be and need to be technologists, but that blurring of the line between DevOps and coding is coming and coming and coming. So you have to start learning the hardware that's running all this stuff and make higher level decisions and less of the lower level. So celebrate your emotional intelligence. your empathy, build those skills up, never lose sight of critical problem solving and artistry that you bring to the table and complex thinking and adaptability. Those are the things that you need to focus on, I think, as developers and embrace this AI to make you more efficient. That's my opinion. Brian (33:59) Yeah. And I'd say, you know, I just tag one last thing on that and it's to say, you know, with the new tools, with the new kind of AI stuff and things that come along, be curious, not judgmental. Ask about how I could use that to my advantage. You you mentioned the music kind of software. I think I know musicians who are using that kind of software to help them, but they see it more as a tool, not as, and now it'll do the job for me. just like I wouldn't go and put in into chat GBT, write me a whole book on something, right? Right, right. I'm not gonna go, if I'm a musician, I'm not gonna go say write a whole song and I'm gonna just take that lock, second barrel, here's everything that that put out and I'm not gonna alter their change. No, but I can get an idea, I can get a melody or a hook or something that I could use and then I can build upon that. So. Lance Dacy (34:34) And then just spin that over. Yeah. And those are always patterns, like every music you hear somebody, it could sound like another song. So you're not really violating ethics there. Like I used AI one time, you my son's learning how to do guitar and I play piano, but I was like, give me eight chord structures that are sad. I mean, there's a certain number of combinations and you listen to them and you're like, okay, now I can add a song under that. But I didn't have to sit around and pick forever and ever like they did, you know, in the old days, which I celebrate that. I think that's great. But why not have eight of them there? And I say, I like that one or don't give me eight more, you know, give me eight more. Brian (35:13) Sure. Right, right, right. So think of it more as a tool, right? Well, this has been great. think this is, hopefully we've given everyone a lot to think about here. And if there's one thing I kind of sum up, I hope that people look at it, maybe we're a little too Pollyanna about this, if that's a dated reference too, but naive. But I would say, Lance Dacy (35:32) Yeah. Brian (35:57) try to be more hopeful about these tools and say, can I use them to my advantage rather than how can I, how is it going to destroy it? I'm here with Mr. Phoenix Shooting Bags himself, Anthony Stallone. He's prepping for an upcoming hunt that I'm unfortunately not attending, but he runs through his plans and what he's got on deck. Anthony drew a strip tag for archery hunting deer in AZ, which is pretty much the golden goose. Then, we dive into the Cliff Notes version of my latest bear hunt. Some pretty scary stuff happened on the hunt, including a frantic call my wife made to Anthony, and I recap it all here. I drew a tag in San Carlos and talked about the process and the tribal guide service I used for hunting on the reservation. There was something really eerie about the area, and we were super far from civilization. Although it was stressful and challenging at times, the hunt was also full of a lot of cool experiences. We wrap up our conversation with a little chat about my gripes with social media and keyboard warriors. It's always a few people who ruin it for everyone. I almost didn't post this episode because of the criticism I received but I realized that a lot gets lost in translation of a caption so maybe after a few people hear the story they will have a little more compassion for the situation. I felt terrible for my mistakes and is the main reason I put myself on blast when I posted about it. Either way I made the decision to share the episode. One of the most eye-opening truths of The Atlas Factor is that leadership, when presented as a key to organizational success, is a relatively new concept. The multi-billion-dollar industry built around teaching and training people in leadership—in both the corporate world and the church—has emerged only within the past 40 to 50 years. And recently we published his talk from the RESTORE conference where he argued that so many of the scandals and issues that we see in the church today stem from our toxic model of leadership. Well, today you’re in for a treat, because Lance is joining me to discuss his new book, The Atlas Factor. And this book eviscerates the conventional wisdom that leadership is everything. In fact, one of the most eye-opening things I learned in this book is that leadership is a relatively new concept. Sure, there have always been people who lead and manage organizations. And certainly, the industry that’s been built around teaching and training people in leadership in both the corporate world and the church is super new, like within the past 40 to 50 years. But I think the pressing question, especially in the church concerns whether these notions of leadership we’re training pastors to follow are actually biblical. LANCE FORD 03:55 Well, it’s a huge honor to be invited to be a part of y’all. The boardroom didn’t get smarter because I showed up it probably got a little dumber When I joined. Julie Roys 04:04 I do not believe that. But as I mentioned, you spoke at RESTORE and gave a great talk on toxic leadership and our obsession with it and probably had the best line of the entire conference I have to say, which became the title of the podcast that we put out with your talk, which is, It’s the System, Stupid! Just briefly for those who didn’t hear your talk, which if you didn’t hear Lance’s talk, it’s the System, Stupid!, I think it was like back in mid-December, we published that. Go back and listen to his talk. It is so so good. But talk about what you meant by that, that it’s the system stupid. LANCE FORD 04:41 I think probably Julie one day I was probably somewhere along the midst of listening to The Rise and Fall of Mars Hill podcast, and I was just thinking, they just keep talking about symptoms, symptoms. They never get to the solution, and I just said it out loud. It’s the system stupid. And it reminded me, James Carville’s deal with Clinton. It’s the economy stupid. So that’s kind of where that came from is that all these problems that we have are downstream from a messed-up system. And you can’t just deal with the symptoms and try to throw drugs at the symptoms. You have to bandage the wounds, pouring the oil on the wine, that’s necessary to say the least. Well, let’s do some preventative medicine. Let’s go back to the headwaters of this thing and try to nip some of this stuff in the bud. And it just seems that the answer almost every time, especially internally, from the groups that are in the midst of these falls and these breakdowns in leadership, usually their answer is, well, we just need better accountability. But it’s the same type of what they call accountability. So rare is it that when you hear a group say, well, we need new leadership, they don’t mean they need new leadership systems. They mean, we need a new hero leader. Julie Roys 06:05 Yeah. Oh, exactly. I mean, I remember when Rick Warren was stepping down. And of course, there’s all sorts of issues with Andy Wood, who was picked as his successor. And we’ve published many articles on how he apparently is a horribly abusive leader. But he’s now in that position. And when I heard the language, though, it was like we need to find a successor for Rick. And I thought, really, who can be the successor to Rick Warren, and who is capable of being in a position over so many churches and having so many people following you? And I sit there and wonder, because there’s this idea that there’s going to be this really good, noble, full of integrity leader that can handle those kinds of pressures. And I sit there, and I look at that, and I’m like, I don’t know that I can handle that. That’s an awful lot to shoulder. And I think that really is at the root of what you’re talking about in this book, The Atlas Factor. The metaphor is great of you know, Atlas with the weight of the world on his shoulders. But essentially, that’s what we’ve set up leaders to be, to be Atlas, to do the impossible, and then we’re surprised when they fail. Here’s a quote that’s very early in your book from the 21 Irrefutable Laws of Leadership, they’re irrefutable. LANCE FORD 07:15 Be careful, Julie. Julie Roys 07:17 But the 21 Irrefutable Laws of Leadership is this quote from LeRoy Eims, “a leader is one who sees more than others see, who sees further than others see, and who sees before others do.” And then there’s the quote that I said at the beginning of the podcast, that “everything rises or falls on leadership.” It’s almost like we have made these men into gods; talk about that whole dynamic and what it’s doing to pastors. LANCE FORD 07:47 The thing about the typical the prevailing leadership system in the overwhelming majority of churches today, it puts a weight up on the senior, and I might as well just say senior guy, cuz 99% of them are guys. But there are a few women in senior leadership positions, but just the job description, and then even the unwritten expectations that are placed upon them. I know I was a pastor for well over 20 years and was a church planter and a senior pastor for 10 years. So, if you just look at the job description, you’re basically the CEO. In fact, some of them call themselves CEOs, you’re the face of the church, the organization, you’re the top fundraiser, you are the top theologian, you’re supposed to be a marriage expert, a family expert, a child rearer. I mean, just go on and on and by the way, you need to give 45 to 50 fantastic talks a year too. No one’s built for that. And certainly when you go to the New Testament of any description of any type of leadership in the church, you don’t see that. In fact, Paul mentioned several times that he wasn’t even a good speaker. So, it’s a burden. And so that created the metaphor for The Atlas Factor for the book. It’s the weight of the world. It’s like Atlas, and a lot of people look at Atlas and they go, he was this hero. No, that was a punishment, Zeus gave him the punishment of having to hold the weight of the world on his shoulders. It’s out of order. It’s a misalignment. So, a lot of these pastors are victims too; Even the ones that don’t abuse, they’re being abused by this system of expectations, this fault system of leadership as it’s been cast upon them. And then of course, the ones as you said, that are narcissistic, have the tendencies, then they take that power, and then they become the abusers. And basically, then they take that weight, and they place it up on the shoulders of their staff or the volunteers and church members, and then they crush others with that weight. Julie Roys 09:49 I have heard that so much from these churches where there is this big celebrity pastor, and they have to put on the big show and it’s really impossible to do. I mean, I have I always said, When my husband and I used to be youth pastors and we always said, The World entertains better than we do. So, if you want to be entertained, like go see a movie, go to all those things, but in the church, we’re gonna focus on worship and prayer and discipleship and Bible study. That’s what we do. But I think we’ve gotten away from that. And we’ve certainly gotten to this model where man we have to put on the show every week, and it’s crushing. And the staffs are getting crushed too. You quote this in your book that there’s a 2021 Barna study, 38% of pastors say they’ve considered quitting within the past year. And then if you look at pastors who are just 45 or younger, that jumps to 46%. So, I mean, if this plays out, we’re looking at a crisis in the church, we’re not going to have pastors willing to take these jobs. LANCE FORD 10:45 Yeah well, there’s some stats that came out, I forget if it was Barna or who it was a couple of weeks ago. But it said that right now, currently, between four and 5000 pastors a month, are leaving the ministry. So you’re talking about a huge under the watermark in the boat of the church right now. So not only are people leaving the church, but you’ve got pastors leaving the church. So, it is a crisis, as you said. Julie Roys 11:09 Although, I have to say at the same time, like I’m in this small house church, and he said recently, if we get a pastor, I’m gone. I’m gone. I mean, I think we’re a unique group, because there’s some pretty highly competent, mature Christians in there. So, you kind of have more leaders than you know what to do with. So, God help the pastor that would come in and try to pastor that. But yeah, I think there is sort of a suspicion about pastors. But really, because I think exactly what you’re talking about in this book is that we have merged this idea of leadership that really is worldly based with, we’ve kind of baptized it in Christian lingo. So that now so many people think that leadership, the way it’s being taught, you know, by people who claim they’re Christian, so that, you know, this must be biblical, is biblical. But leadership, it’s not really talked about very much in Scripture is it? LANCE FORD 12:03 It’s not that there’s not leaders in Scripture, there’s leaders all throughout Scripture, but the leadership system as we know it today, in fact, leader or leadership is not even mentioned. It’s like, a half a dozen times in the entire New Testament. And it’s not spoken favorably, most of those times. But if you really get down to it, and I do try to make a delineation between attorney leader in leadership, because it’s become such a in our nomenclature today, but it’s a real new term. I’ve said that before some well-known authors that immediately react, and just like push back. Okay, first off, definitely, there’s been leadership forever. And it’s been studied. I mean, the Chinese going back to the 1300s. I mean, you can look at Plato and Machiavelli and others that studied leadership, but not leadership as we know it today. And what got me on this was just doing some research on it. And I just got curious one day and thought, Well, I’m gonna look up the word leadership. And I went to my old 1955 Oxford Dictionary, which is probably the best because it gives the evolution of words. And it wasn’t even defined there. I couldn’t even find the term and a definition, I finally found at one time in about a seven- or eight-word definition for the word leader, but then it didn’t even define leadership. That pushed me back further, you start reverse engineering, you know, how you are doing research, and I found the 1915 Webster dictionary. The word leadership was not even in there. And that really took me down a rabbit hole of finding out after just doing a couple of years of research, in searching even secular scholars that had done research on the word leadership and come to find out you couldn’t even find the word leadership until the mid-19th century. So, you’re not finding publications anywhere that mentioned it until the early 1900s. Even the term. Now the reason I say that, and it should stand out to us as a stark contrast, because leadership is an $87 billion dollar industry today. 87 billion, I mean, that’s more than entertainment, media and everything put together. So, it’s a huge thing that’s evolved over the last 100 years. And it didn’t even really start entering in the church, which is a gigantic thing in the church now, it didn’t even start entering into the church until I would say the 1970s. Because you can’t even find a dozen books with the term leadership in the title, even in the 1960s. So, it’s a really new thing. And now, and I say it as its defined, because you could interchange the word management and you’d be just fine because that’s really what it is. It’s management theory. It goes back to Peter Drucker 1966, his famous book, The Effective Executive. There were some significant church growth leaders took that book, they parlayed it into the Church Growth Movement because some leaders such as Robert Schuller, for instance, with Crystal Cathedral, Robert Schuller doesn’t get enough if you want to call it credit or blame for really being the biggest shaper of what we have today. And my research bears this out. You can track Bill Hybels in Willow Creek, they go right back to Schuler, although they scrubbed a lot of that from their history, because Schuler became so controversial that they just didn’t want to be associated with him. Rick Warren was a disciple of Schuler. Schuler was a disciple of Norman Vincent Peale. That’s where he got all of his positive thinking and everything. But then all of them went to Peter Drucker to get the management systems. And then Bob Buford, who created Leadership Network, which a lot of people, the listeners would say, I’ve never heard of a guy named Bob Buford. Well, he was way behind the scenes. But he was hugely shaping of what we have today with Leadership Network and funded and raised up and platformed and helped develop a lot of those leaders such as Hybels and Warren and others. And then a lot of the newer leaders that lead these prevailing, what I call Neo attractional churches today, their heritage, the family tree goes straight back to Peter Drucker and these management systems. And these management systems just conflict with what Jesus said Matthew 20, of the Gentiles, or the world systems; it’s a metaphor, he where if he was in the Old Testament would have said, The Babylonians or the Egyptians. But when he says the Gentiles practice dominating one another, or lorded over one another, it will not be this way among you. But the first will be last, the greatest will be the servant, which basically was pushing back against power, and against dominating one another in any system in his kingdom. But that’s the very thing that we have today. And it goes right back to management systems that we imported straight into the church. Julie Roys 17:06 And you alluded to this, that we don’t see lead or leader much in Scripture. You write, and this was in Unleader as well, and this just blew me away, that we see the word disciple 260 times, as opposed to leader. Leader, I think is mentioned like seven times. So, it’s a 37:1 ratio. We used to think of the pastor as the shepherd. Even when I was a kid, that was really the prevailing metaphor was that our pastor was the shepherd, that changed. And I remember even when I was at Willow Creek because my husband and I spent several years there. And I just remember Hybels talking about how they had found shepherds to do the shepherding within the church, because he didn’t do it. It was kind of like, yeah, they have been put in as pastors, but they’re really more Shepherd. So, we’re putting them over here to let them Shepherd. Meanwhile, I’ll do the pastor thing, which is being the great orator and charismatic leader, and all that. And that became our model for pastor and then of course, Bill Hybels brought in so many worldly leadership. In fact, if you go and read about the Global Leadership Summit, like I’ve read some of the articles that were published in secular publications saying, Man, this is like the best business school that’s out there, like, I know, it’s at a church, but this is like, this is a great business school. Everybody in business, whether you’re a Christian or not, whatever you profess, just go to this really good. And we love that as Christians, because we constantly were seeking the world’s affirmation, which is really sad. Like we wanted that credibility in the church. So again, you’re putting language into things I felt for so long, and that the research in your book, you even go back farther, and I found some of this stuff that gave birth to our modern leadership movement was fascinating. And you start with 1840s, 1900, around there with this thing called Great Man theory. Describe what this is, and how it’s impacted our view of leadership today. LANCE FORD 19:01 Great Man theory was the prevailing ideology of where great leaders came from. That was the term that they used. And so, when you go back and you look at even, I was able to even trace back and find some of the speaking topics for some conventions, conferences that were taking place back in the 1920s and 1930s. And so Great Man theory was basically the idea that leaders are born, they’re not made. And so, you’re gonna think about Teddy Roosevelt, you’re gonna think about Abraham Lincoln, Napoleon, people like this, that just have this ability to lead, and you can’t make it. So that that would that would mean there’s a real limitation if you don’t happen to have a great man walk into the room, you know. So, then they started studying the traits of the great man and that about 20 years after Great Man theory was the prevailing theory. Then by the 1930s, 1940s was what was called Trait Theory, and they basically were studying the traits of the great man and saying, Well, maybe it’s possible that we can teach these traits, we can mimic these traits, and we can actually make great leaders. That’s how it started evolving. Then there became for a while it became what was called Group theory, which they said, well, leadership really is an effect upon a group of people. They actually started getting a little closer to what was right about what I would call leadership, that leadership is a fruit product. It’s not a position, I would say a faithfully following Jesus as a servant. But then they moved away from the group theory, and that really went back into a person at the top. And then Management theory, by the 1950s, to corporate America, and the Industrial Revolution had matured and was getting old by that time. By that time, it really became Management theory. And then we replaced it with the word leadership. And like you said, earlier, Julie, I was just reflecting a while back and thinking, you know, when I was growing up, if you walked into a Denny’s, there were no Starbucks back then. So, if you walk through a breakfast place, and let’s say that there was and we used to have in small towns, they would call it the Ministerial Alliance. And pastors of local churches that actually liked each other, and they get together about once a month. So if you were to see a group of those guys sitting around, have a breakfast together, I say, 1980. I’ll guarantee you; the word leader and leadership would not even been uttered at that table while they’re having breakfast. It wouldn’t even come into their mind. They might have called themselves pastors or shepherds, they probably call themselves ministers. And certainly, the people from the local community sitting around would look over and said, Oh, yeah, that’s the ministers. They wouldn’t say that’s the leaders. That’s the leaders of the faith community. It just wasn’t in their thinking, right? Because the word Minister means servant, but it’s washed out today. And so, I mean, who wants to be a servant? You want to be a leader. This was the problem with the disciples of Jesus, and they watched him be a servant, and he still had to, you know, thump upside of the head, more than one occasion. Julie Roys 22:20 I want to read a section of your book because I think it really crystallizes the moment that we’re living in right now. You write, “The industrial leadership approach to church leadership caused us to abandon the understanding of the church as a body and turn to a view of the church as a machine. Our language and titles changed as we veered away from the code of the New Testament in Jesus. It became normal to hear terms and titles such as strategic initiative, ROI, return on investment scale, engineering, management, leader, executive, superior, replace biblical language, such as steward, disciple, co-laborers, servant, minister, elder, brothers and sisters, et cetera. Noncompetes, and NDAs, and HR became leverage points in place of loving your brother, blessing those you believed were your enemy and letting your Yes be Yes and your No be No.” Bingo. Right there. I mean, I talk a lot about the Evangelical industrial complex. And of course, that gets into the money and everything that’s involved. But it’s also once you become a corporation, you’ve got to manage that image. And that is the situation that we’re in. I’m guessing some people who have been really, really schooled in this, because I mean, leadership is everywhere, right? I mean, from the time kids are like teenagers, even maybe younger, in our church, we’re training them to be leaders. But it does beg the question, and I’m sure people are wondering right now is if everything doesn’t rise or fall on leadership, and what does it rise or fall on? LANCE FORD 23:47 I believe it rises or falls on the headship of Jesus. And I believe that’s where we land on the problem of what’s happened in the church. That’s the other part of the metaphor for this book, The Atlas Factor was. I had written something one day, about three years ago on Facebook or X, it was Twitter then; we had the pretty little blue bird. But I just said something about leadership in the church being misaligned with the headship of Jesus, and the body. Had a buddy that reposted that and then his chiropractor made a comment. And he said, Yeah, that’s like subluxation with the C-1 and the C-2 vertebra in the body. Then he said something that really got my attention. He said, Yeah, when you have a problem with the Atlas vertebra, and the Axis vertebra, it misaligns the body with the head. And I was like, Whoa, that really got my attention because I’ve been playing around with this Atlas metaphor before. And little did I know, and you know, this is as a journalist and a researcher, then it sends me down into this wormhole. I ended up reading three or four books in chiropractic. Julie Roys 24:57 You sound like my husband. My husband would do that. Give me the Cliff Notes honey. LANCE FORD 25:02 My wife’s like land it, land it. Yeah, but it was fascinating Julie because he said C-1, the first vertebra is called the Atlas. So, in fact, this particular doctor had written a little book, a real tiny little pamphlet size book called, It Just Makes Sense. Well come to find out there’s a certain amount of chiropractors, it’s a small percentage of chiropractors that just practice, they call it upper cervical care. And so, they only focus on the two top vertebra, because they’re convinced that if you line those up, everything below is going to come in order and align. In fact, they’ve got some pretty large claims of incredible maladies that get healed and come into order when the body, the neurological system starts functioning like it should. In fact, my buddy that had posted this, his chiropractor, so my buddy has a very rare form of cancer. And I forget what it’s called, but it should not kill him. But he’s had it for several years. And so, he’s always having to watch his T counts and everything. And under Dr. Weller’s care, his numbers have totally come in order. And that’s been going on for about four or five years now. So, it’s really amazing. So, one of the quotes that he said, and I did quote it in Atlas, so that Atlas vertebra, that’s where the brain stem sits into. So, he’s talking about the relationship between the head and the body. And he says, there’s that extra something inside each and every one of us that gives life; the inborn, innate intelligence knows what to do and how to do it. The intelligence that came from our Creator travels in and through your nervous system, which is commonly referred to as the neurological system. Neuro logic or intelligence within the nerve, the neurological communication between the brain and the body through the brainstem is imperative for allowing the body the best ability to function at its optimum. We believe that the body does not need any assistance, just no interference in its functioning. When you apply that to what Paul said about the body of Christ, and the relationship to the head, which he really goes in depth in Ephesians 4, he mentioned the other places, but in Ephesians 4, which Ephesians. The whole book of Ephesians is scholars say this is the book for the church. And it’s not a book about leadership. Ephesians 4 is not text about leaders, it’s about the body, it’s a text, read to the body, corporately, it’s talking about the body when he says the apostle, prophet, evangelist, shepherd, and teacher – that’s within the body. These are not professional positions. And I would say, and I know you would agree, Julie, that your house church, you guys already have at least one, you have multiple pastors there already. So, you don’t need some pro that comes in leveraging authority and power. They’re gifted. So, the body of Christ is already gifted in these functions. But the problem is, is when humans try to occupy the place of headship and playing Atlas, then it creates a disjointedness, between the Atlas vertebra and the rest of the body. And so, what happens is, we get paralyzed, we can’t move. We get all these maladies in these atrophy that sets in below the neck because somebody else has stepped in and cause misalignment with our true head Jesus. And so, I really believe that the first job of a church leader, or a pastor that wants to try to change is it’s kind of what Dr. Eddie Weller said is that we need to eliminate interference between Jesus in the body. And usually, it’s our system of leadership that’s causing the interference, and is bringing that paralysis and those maladies that go along the neckline. Julie Roys 28:54 That’s so interesting. As you’re saying this, I’m beginning to get an image in my head of a body trying to function with just the brain. Right? And the rest of the body being literally paralyzed or just limp and not able to move. And I think about that in the church because we have made these guys at the head who communicate truth to us. I mean, most of the people come into our churches right now, they don’t know how to read the scripture for themselves and listen to the Holy Spirit themselves. They need that pastor to interpret for them what’s going on, which is scary. I remember going to one of these, you know, video, Pastor churches, and I’m like, and it had a celebrity pastor who was in from, you know, states away, who was preaching to them, telling them what to do. And I thought to myself, that guy who was preaching, nothing he said was heretical; however, he was not explicating scripture right. He was making it say things it didn’t say, and it scared me because I thought, that guy anything he says will get swallowed by this mass of people, because they don’t know they are not equipped. They are not connected to the head. They’re connected to the pastor, right? Who really functions in a godlike way with so many of these people? And I think that’s why when you see one of these falls, you see, just huge disillusionment. You know, for a lot of us, it’s been hurtful. It’s been disillusioning. Yes. But not to that foundational level, because my pastor was never my God. He was always just a man. Right? That’s all he was. And so yeah, we’d have lost that idea that really, it’s a functioning body, and all the members have to be functioning for this thing to work. And the guy at the top is not the pastor. It’s Jesus Himself, which is a radical idea, the biblical idea. LANCE FORD 30:43 You know, the word radical and radish have the same root. Radical literally means root. So, it’s funny how that when you talk about people that are radicals, man, they’re so radical. That’s usually the people that have gone back to the roots of things that we call the radicals. It was like the hippies back in the 70s, they were reading Mother Earth News, you know, and they’re, you know, got their gardens out the backyard, and they’re doing all this stuff, you know, are they radical? No, they’re doing what people have done for thousands of years. So sometimes that’s the hint that the people that we call the radicals may just be the ones that have tapped back into something that’s at the root of our beginnings as the church. And so that’s one of the things that when you get to this misalignment of the body, the real job description of a pastor or if you believe in those FIFO gifts, the apostle, prophet, Pastor, shepherd, and evangelists and teacher, their job description, Paul says, is to equip or resource and train and supply the saints for the work of ministry. So, it’s not to do everything, it’s not to be the chief speaker to be the end all. Really your job there, when you wake up in the morning, I don’t care what your title is, if you’re on staff at a church, no matter what your rank is, first thing you wake up in the morning and think what I need to do is how can I best resource and equip and serve the people that are around me? So, during your day, you shouldn’t be telling people what to do, you should be asking people, how can I help you? How can I serve you? What do you need youth pastor? How can I help you today to fulfill your calling? But that’s not the way it is. I mean, it’s usually everybody’s here to serve my needs. That’s leadership. That’s the system. Julie Roys 32:37 I mean, we have a professional pastorate. So, we pay for you to do things for us. LANCE FORD 32:42 You’re a vendor of religious goods and services, and I’m a consumer. So, give it up. Julie Roys 32:48 Exactly. And that’s where I don’t put all the blame on the guy at the top. It’s what we’ve allowed as consumers. It’s what we’ve allowed as the body that is not doing what the Bereans did, and going back and saying, is what they’re teaching us right now, is this biblical, or is it not? LANCE FORD 33:03 One of the things I thought about is you look at iteration or a church says today, most people are biblically illiterate. We don’t expect them to read their Bibles. We don’t. I mean, that’s why we project every scripture on screen. We don’t expect people even to bring a Bible. When you and I were growing up. I mean, people were bringing a Bible to church. I grew up spent a lot of time in the Baptist Church. every other weekend, the whole family would load up and we go spend the weekend with my grandparents about an hour away. They were Nazarene. They were in a little Nazarene church. And so, I literally spent half my time in a Nazarene church. So, I got a lot of Nazarene in me. And that little church of about 60 people and 55 of them were my kinfolks. I mean, you talk about a pastor not having a chance. Stay in line buddy because the Browns and the Fords will kick you to the curb. Anyway, it was a sweet fellowship and all my great aunts and great uncles and everything, They had the little board on the side of the pulpit that told the attendance from the week before, it told the offering. And I’m not making this up, even had a place it said Bibles present, you know, which was always funny to me, because I’ve looked back, and I thought they were trying to make a point. And those folks knew their scriptures. I mean, they knew the Bible, and they may have been misapplying it, but they still knew the Scriptures. And we just don’t have that today. We really have dumbed people down. And that’s part of the entertainment and this all comes from the secret church evolvement but if you go into the prevailing church today, if you go anywhere on a Sunday morning, most of the churches especially of any size you walk in, you don’t even know what denomination you’re in because most of them are singing the same songs. And the style is the same you’re going to go into a dark room. The ceiling is going to be black. The stage is going to be well lit depending on how much money and resource they have. It may even have some smoke machines which I call that the Shekindof. Glory, by the way, Julie Roys 35:03 When I see the smoke machine, I am so over the top that I just I cannot I just cannot. And by the way, though, when you talked about Nazarene, this is going to warm the heart of Christine Jones, who’s one of our board members because she’s Nazarene. But I did Bible Quizzing. So, when I heard she was a Nazarene I’m like, Oh, dang! Oh, man! You know, and I am was pretty good Bible quizzer. LANCE FORD 35:27 I bet you were. Julie Roys 35:29 We went to Nationals a couple times. Our Bible Quizzing, my mom was our coach, but I’m telling you, I learned 100 you know, 150 verses every single year I did Bible Quizzing. I mean, that’s how I learned the scripture. But those Nazarenes they memorized the whole book. They memorized the whole thing. LANCE FORD 35:45 I had a niece that does the Bible Quizzing in the Nazarene church, and I don’t ever want to go toe to toe with her. Julie Roys 35:52 But here’s the thing. Like I know Christine to this day says when they say a passage, she’s going over the passage in her mind, because it’s still there, the memory is still there of that passage. And you can’t distort something that people know. But we’re in a situation where people don’t know it., and so it creates just this fertile ground for everything to be messed up, and it’s gotten really messed up. So, you’re talking about realignment, how do we realign? Like in this situation that we’re in, how can we realign because we’ve got some major, major vertebrae out of whack? LANCE FORD 36:24 So, you have to start off not with just looking at and saying, Well, yeah, I gotta choose a different way lady. No, you have to repent. This is an issue of repentance. Because we disobey Jesus and the word disobedient in many places. In fact, Paul uses it when he talks about your disobedience coming into a line. It means to, to hearken to not just to hear, but to listen and obey. We’ve disobeyed Jesus disobeyed Jesus, not only with our systems, but just some of those things that you mentioned, when you read the quote from the book earlier, even our what we call ourselves as leaders is disobedient to Jesus. Jesus could not have been more plain, don’t call yourself Father, don’t call yourself Teacher, don’t call yourself leader, because he says it causes you to lift yourself up above your brothers and sisters. Because he’s trying to create a peer type of a culture, a sibling culture. And this is the nomenclature that you see throughout the New Testament, co-laborer, coworker, fellow worker, is mentioned dozens of times those terms. You never see employee and boss. Because what happens is, that’s a power difference, right? It differentiates between the power, every time those words are mentioned, every time those terms and those rank-based titles are mentioned. So, the first thing a leader has to do is say I have to change the culture, I have to repent. And I have to admit this, and then I have to be willing to start changing the culture. So, I think the first thing that a leader has to do is then move into saying, I’m going to ditch the management systems. And I’m going to try to learn what it would look like if people on our team are able self-manage. And as I’m doing that, not only am I changing my titles, which that’s probably the first thing you need to do, because it will just freak everybody out. But what you do is you change your role. And so, you wake up in the morning and saying, I’m no longer going to act like I am chief, and everybody’s here to serve me. But I’m going to do what Jesus said, I’m gonna become a chief servant. I’m gonna out serve everybody here. And I’m gonna go back to the very thing that Paul said in Ephesians 4. I am going to work myself silly in helping the people around me to fulfill their calling. I’m going to do everything I can to resource them, to equip them, and just watch this rising tide lift all the boats around. So that’s the first moves. And I always say this is when you’re looking at moving from a centralized leadership to a decentralized leadership, you can’t just wipe everything out, because then it’s just chaos and anarchy. So, you have to replace the systems with other processes and agreements. And that’s one of the things I’ve tried to write a lot about, wrote about a lot book called The Starfish in the Spirit. And in this, try to give some processes in some systems and some agreements of how you can rebuild your system into working this way. Because it doesn’t just happen in a vacuum. It’s too enormous of a change to move into it. But it has to be biblical, because that’s where the safety and that’s where the joy is. And this doesn’t mean that everything’s going to be rainbows and unicorns. There’s still stress and hard things and difficulty. I mean, Paul talked about the anxiety he had in the churches, but a lot of that was him trying to straighten stuff like this out. Julie Roys 39:58 The book that I interviewed Scott McKnight and Laura Behringer on, Pivot, you know, is talking a lot about sort of similar things making this pivot from realizing you have a toxic culture. You guys are talking about it from the same idea, but a little different vantage points. And given, you know, he’s more of a theologian, you’re more of a boots on the ground kind of guy. But I think saying a lot of the same things. And one thing I wonder is that we’re often thinking about it in terms of like you said, we’ve got this church that needs to change. I was very interested in church planting in my 20s. And a lot of people would say that a lot of time, it takes way more energy to change an existing church than it does to grow a new one. And it’s just something I’ve been wondering, you know, out of these ashes, because what’s happening in the evangelical church right now, I mean, it is, it’s imploding, which I know is painful for everybody involved in you know, to see these kinds of implosions. But I’ve really been asking myself, Should we be putting energy into changing the existing church, or should we be saying, we just need to close some churches, we need to scrap this model? Because I mean, even so often, when you get rid of like the toxic guy at the top, it’s a toxic system throughout, it is so hard. You have so much inertia, that to change that church is so hard. So, I know you don’t get into this really in your book, but it’s something I’ve been wrestling with. And even wondering once you do start that new thing. How can we do it differently because this is what we’ve seen modeled? Julie Roys 40:02 What you’re touching on there is the whole wineskin issue that Jesus taught. You can’t put new wine in an old wineskin. But can you create a new wineskin for the old wine? Heard a lot of people talk about that. Which yeah, well, maybe you can, I think is very difficult for the reasons you said. Now, two out of the last three houses that my wife and I have lived in, we built ourselves. And when I say that, I mean, we built it ourselves. I didn’t contract it. Our hands, blood and sweat, and skin. And I just kind of grew up with that, my grandpa was a carpenter. So, I kind of grew up with that. LANCE FORD 41:31 We built one house. We didn’t do everything ourselves. But yeah, I thought, general contracting, how hard can that be? LANCE FORD 42:14 Oh yeah, you got that lesson, then, you found out. And you promise, I will never do this again, which I said I would never do it again after the first one. Julie Roys 42:22 Well, no, actually, I said, I learned so much by making so many stupid mistakes in that first one that I want to do it again, so that I can capitalize on the lessons learned. LANCE FORD 42:31 Now that’s good. And it is a fun process. And it was very cathartic. This one that we built was a smaller house. And it was very cathartic. But also, we’ve rehabbed houses. And I would say as hard as it is to build from the ground up, it’s easier than rehabbing a house. Julie Roys 42:47 Cuz you never know what you’re gonna get into. LANCE FORD 42:49 You don’t know what’s behind that wall, you know, and you think that you know, and you peel it back, and you just discover, oh, it’s deeper, and you’re taking it down to the studs, and you get down the studs and go, Oh, the termites were here before I was here, right? All kinds of stuff. So yeah, those issues come into place. I tell you, one of the things that we’ve seen a lot of success, and I say we because I do work with a few others. I’m a part of a team that we do help churches in consulting and coaching. we talk about terms of a parallel track, just trying smaller little projects, and seeing how they go. In fact, several of the largest churches, and we’ve worked with large churches that realize that they just cannot completely turn that thing around. So, what they do is they start investing in different types of church plants, or micro churches, or whatever. And I think their hearts are good and right in that. And so, I’ve got some friends that do lead large mega churches. And I think that they are, some of them have developed some leadership systems that are closest to what I would hope to see. And I think it’s probably about as close as they can get without just killing the thing. LANCE FORD 44:06 Our time is getting short. But there’s one term that I thought was so good when you’re talking about developing a culture of equality, and you talked about this term, I’ve never heard this this term before, but equa-potency, thank you. But yeah, explain what you mean by that, because I thought that was actually a pretty key component to what you’re talking about. LANCE FORD 44:30 What equa-potency basically, is kind of a culture of equals. When you talk about a quality in a leadership system, it freaks a lot of people out because immediately the pushback is somebody has to be in charge. The buck has to stop somewhere. You can’t have equality, everybody’s not equal. You can just look at him. Okay, so let’s start right there. And Paul talks about this in Romans 12. In fact, Romans 12:1-2 you know, we usually start out with be not conformed to this world but be transformed by the renewing of your mind right? So that you can prove what is the good, perfect, pleasing will of God. And we usually stop there. And so, people usually read that verse and say, Oh, that’s the verse about not being worldly, you know, don’t drink, don’t chew, don’t run around with girls that do, right? And always blame a woman, right? That was the little saying growing up. But don’t stop there, keep reading the rest of the of the text, because then he’s really going into how gifts that the Lord pours out should be functioning. And so, one of the things that he says he talks about the different gifts, in fact, he talks about people that do have a gift of administration, or what we would call leadership. And he talks about, then he says, but do it with sobriety, be sober, and then he starts talking about don’t look on your own things and be selfish. And he starts going into this whole thing about different people have different measures for their giftings. So, in any room, if you have a sizable room, and you think about just outstanding, let’s say the great men or the great women that are great into gifting or whatever. And you and I, Julie may have a similar gifting. But we can just look like I’ve got a couple of friends that are mentors of mine. And I’m thinking about one in particular. He’s been an incredible mentor in my life. And he and I have similar gifts. Mine, I can’t even touch his abilities in some of this stuff. He is just far out. Well, Paul will call that he has a greater measure of faith. It’s not faith like we think about it all. Oh yeah, he’s confident and all that. No, it’s really the term there, really iterates it’s the ability to use that gift. And some people just have that, have a greater measure. And so, Paul warns them to treat the others as equals. And so, this particular mentor in my life, he’s always treated me that way. And in the first few years, we started working together, man, I mean, there was no way I could touch what he did. But he always encouraged me genuinely, not patronizing me. But really, he just thought you never know when what the Lord wants to say or do is going to come through Lance or Jill or Rob or Steve in the room, just because I’ve got the big platform, I’m speaking as him, I can use any of them. So that’s equa-potency. So, it’s potent. So, when you get a group of people together, and you have an equal atmosphere, not meaning that everybody has the same has equal gifts, but they have equal opportunity. And so that’s really what we’re saying. It’s a culture that everybody is treated as equals to have equal opportunity, even if they don’t have the equal faith in the giftings that they have. Does that make sense? Julie Roys 47:55 Absolutely it does. And as you’re talking about this, we do think of the people that that are incredibly gifted. And we have examples of that in scripture. But we also have probably the greatest leader, or one of the ones that we look to in the Old Testament was Moses, who couldn’t speak, had all sorts of failings. And yet God used him in amazing ways. Because he had that spiritual connection to God. He knew God, and he had a heart after God. And we have majored on the minors, right? We’ve made the gifting so important instead of the heart for God. And there’s so much in your book, we could discuss, and I would love to discuss, you get into how spiritual warfare, how that plays out in this practical steps.
