Simina Fodor: How Leadership Communication Can Destroy Team Morale Read the full Show Notes and search through the world's largest audio library on Agile and Scrum directly on the Scrum Master Toolbox Podcast website: http://bit.ly/SMTP_ShowNotes. Simina recounts working with a diverse, remote team on a high-visibility project to retire legacy systems under strict deadlines. The team made sacrifices, working overtime and through vacations to meet the challenging timeline. When Simina recommended team bonuses to recognize their extraordinary efforts, leadership not only rejected the request but publicly announced that overtime was simply "expected" as part of the job. This single communication destroyed the team's trust, leading to disengagement, dropped velocity, missed deadlines, and team members skipping Scrum events. Simina highlights how quickly team dynamics can collapse when leadership dismisses extra effort and fails to acknowledge team contributions. Self-reflection Question: How might you advocate for proper recognition of your team's extraordinary efforts when leadership views such work as simply expected? Featured Book of the Week: The Making of a Manager by Julie Zhuo Simina recommends "The Making of a Manager" by Julie Zhuo, a book she initially dismissed because she wasn't in a management role. However, upon reading it, she discovered numerous parallels between effective management and Scrum Mastery. The book's message that managers don't need to know all the answers resonated deeply with her, reinforcing the importance of understanding humans first before implementing processes. Despite not being an Agile-specific book, Simina found its people-focused approach incredibly valuable for her Scrum Master practice. [Scrum Master Toolbox Podcast Recommends]

Substack Week: The Shared Ownership Challenge, Understanding Clear Accountability in Engineering Teams | Rafa Páez

Scrum Master Toolbox Podcast

Substack Week: The Shared Ownership Challenge, Understanding Clear Accountability in Engineering Teams With Rafa Páez Welcome to our Substack Week, where we interview thought leaders who publish newsletters on Substack to help you find inspiring voices that drive our community forward. In this episode, we explore the concept of shared ownership and its pitfalls with Rafa Páez, an experienced engineering leader with insights on creating clear accountability in teams. The Pitfalls of Shared Ownership In engineering teams, shared ownership often manifests as ambiguity in responsibility and accountability. Rafa shares a personal experience where assigning two engineers to lead an initiative resulted in nothing getting done, as each assumed the other would take action. This phenomenon highlights how shared ownership without clear accountability can lead to missed deadlines, poor quality deliverables, and team conflicts. "It might not be my fault because I thought the other person was available, I thought the other person had more time to actually work on that initiative." Understanding the Bystander Effect The bystander effect, a psychological phenomenon first identified by social psychologists, explains why people are less likely to take action when others are present. In a team setting, this manifests as members assuming someone else will take responsibility, leading to collective inaction. This effect can significantly impact team productivity and project outcomes. "Because there are more people there, someone thinks that someone else will take care of that thing, whether it's a project, initiative, or any other action." The DRI Framework: Creating Clear Ownership The Directly Responsible Individual (DRI) concept, popularized by Gitlab and Apple, addresses the accountability gap by ensuring one person is clearly responsible for each significant initiative. This framework emerged after a failed project launch where no clear ownership led to quality issues. The DRI approach creates clear lines of responsibility while maintaining collaborative team dynamics. "You can have multiple DRIs for different aspects, but at the end, it needs to be one responsible for the overall project." Implementing DRI Successfully For leaders implementing the DRI framework, several key considerations are crucial for success. DRIs should be assigned thoughtfully based on skills and experience, with senior team members often better suited for these roles. The framework must be supported by a culture that empowers DRIs to make decisions while maintaining team collaboration. "DRIs need to be empowered to make decisions. If they are not empowered to make decisions, this role is not going to work because they're going to feel frustrated." Avoiding Common Anti-patterns When implementing the DRI framework, leaders should be aware of potential anti-patterns that can emerge. These include DRIs becoming bottlenecks, erosion of team collaboration, and overuse of the framework for minor tasks. Success requires finding the right balance and ensuring the framework enhances rather than hinders team dynamics. "Another issue or anti-pattern is the erosion of collaboration - some people might get the wrong concept about DRIs and say 'I don't need to collaborate anymore.'" Building a Culture of Accountability Creating a successful culture of accountability requires clear communication about the DRI role and its implications. Leaders must ensure DRIs are supported while maintaining team collaboration and avoiding the framework becoming overly bureaucratic. The focus should be on enabling effective decision-making and clear ownership while preserving team dynamics. "Consider the skills when assigning DRIs, support people in this role, and remember that DRI is an organizational agnostic framework that adapts to the organizations we are within." She suggests that developers should identify what energizes them and focus on those activities, whether they're technical or non-technical. By understanding their own motivations and setting realistic expectations, developers can thrive in the ever-evolving field of software engineering.Sophia Willows is the Head of Engineering at Rye, an a16z-backed developer tools startup making APIs for online commerce. Mackenzie began her career at Boeing in 2014 as a Structural Dynamics Engineer. Her early contributions to the company were pivotal to the development of the 702MP/MP+ spacecraft, as she provided crucial recommendations to program management offices and customers and led numerous innovations in dynamic loads analysis and testing. Mackenzie spearheaded the dynamic shaker table move at Boeing's El Segundo site, a project in which she had to overcome numerous challenges, including excavation of the structural test floor, removal of a vacuum chamber and reduction of the structural test lab footprint while adhering to an accelerated schedule. Her strategic planning and oversight ensured that multiple satellites completed testing on the new dynamic shaker table with 100% success, completing a $5 million investment. While working at Boeing, Mackenzie also authored a white paper documenting updated NASA methodologies for predicting shock on composite honeycomb structures based on Boeing's actual spacecraft-level shock measurements. Her white paper is now a critical reference for resolving requirement and verification disagreements in new satellite programs.

“Leadership is where you have, not necessarily a large organization, but increasing scope and increasing impact, while bringing lots of people along with you.” In this milestone episode of the podcast, James Stanier returns for the third time to discuss his latest book, “Become a Great Engineering Leader.” We explore the role of an engineering leader and delve deep into the nuances of engineering leadership. James explains the difference between an engineering leader and an engineering manager through the lens of the three levels of warfare: strategy, operational, and tactical. We then discuss the importance of organizational chart design and some best practices, including Conway's law and how to avoid politics. James also talks about the importance of time management, always having a long-term view of your work (long-termism), and the critical role of writing in leadership. We discuss important approaches such as one-way vs. two-way doors and balancing between writing vs. bias for action. Finally, James explains the importance of strategic thinking, why a strategy is not necessarily a plan, and how an engineering leader can communicate their strategy effectively. He also provides practical tips for upcoming engineering leaders and discusses how we should all navigate a career in technology.   Listen out for: Writing “Become a Great Engineering Leader” - [00:02:19] The Role of Engineering Leader - [00:04:21] Engineering Leader vs Engineering Manager - [00:05:57] Tenure Relevancy - [00:09:36] The Importance of an Org Chart - [00:11:30] Org Chart Best Practices - [00:13:44] Conway's Law - [00:15:55] Avoiding Politics - [00:17:16] Writing Skills & Time Management - [00:21:41] T-Shaped Leadership - [00:26:35] Long-termism - [00:28:39] Leadership is Writing - [00:33:02] Writing vs Bias for Action - [00:36:13] One-Way vs Two-Way Door - [00:38:20] Reading & Seeking Information - [00:41:09] Strategic Thinking - [00:44:46] A Strategy is Not a Plan - [00:48:05] Communicating Your Strategy - [00:52:23] Becoming an Engineering Leader - [00:55:39] 3 Engineering Leader Wisdom - [01:01:56] _____ James Stanier's BioJames Stanier is Director of Engineering at Shopify. Soft Skills Engineering
Episode 417: Should I tell my boss I'm checked out and how do I deal with a PM who has no idea what he's doing?

In this episode, Dave and Jamison answer these questions: Hey guys, love the show! (Insert joke here so you'll read my question) Should I tell my boss I'm discouraged and have checked out? I'm the frontend lead for a project where I've recently gotten the vibe that the project isn't really that important to the organization. The project is already over schedule and they have recently moved a few engineers off to other teams. Should I talk to my manager and try to work with him to get over these feelings, or should I just begin the job search? I'm 2 years into my first job, so it feels like it might be time to move on anyways. What do you all think? Thank Hi! I'm part of a team of 5 devs with an inexperienced Product Manager who is in way over his head. He was a support agent who, during the acquisition of our startup, somehow convinced the parent corporation to make him PM despite the fact that he had no experience within Product whatsoever. The corporation didn't give him training, he has no experience in Product, and it shows. Our features are single sentences copied from client emails, and our top priority is whatever the conversation is about. He is argumentative when we try to talk about it, despite the fact that all of us are careful to avoid blaming him. We've tried talking to him one on one, in small groups, as the whole team. No luck. The Engineering Manager is at his wits end on how to handle this situation because: EM has no jurisdiction over PM The org's “matrix” structure means EM's manager has no working relationship with PM's manager After many chats we've had with PM's manager, his solution was for dev to pick up the slack instead - at one point our whole dev team was made to sit in *daily* 2hr long “refinement” sessions, spec-ing out empty features and writing user stories to try to sort out our backlog and roadmap - for 6 weeks straight PM's skip level manager won't give us his time. How do we deal with this situation when our lowest-common-manager is the CEO of this ~2000 person company, and PM himself is completely closed off to any constructive conversation from anyone who isn't above him in the org chart? Love the show! Thanks for reading :)
