Resolving Business Bottlenecks: Insights from Joshua MongeIn episode 61 of the Insurance Business Babes podcast, Kathe Kline interviewsJoshua Monge, a fractional Chief Operating Officer (COO), who shares his expertise on improving operations within small businesses, particularly insurance agencies. This blog post delves into key points from their discussion, providing valuable insights for business owners looking to optimize their operations.Monge starts by highlighting the importance of identifying bottlenecks within a business. He compares the flow of business operations to a river, where blockages can significantly impede progress. Surprisingly, in many small businesses, the owner is often the bottleneck. Monge recommends conducting a thorough review of business workflows to locate and address these problem areas. By doing so, small business owners can reclaim valuable time and improve operational efficiency.A recurring theme in the conversation is the necessity of delegation and leveraging technology. As Monge points out, “if you have a business and you don't have an assistant, then you are the assistant.” Effective delegation ensures that business owners can focus on higher-level tasks. For those hesitant to hire full-time help, Monge suggests leveraging AI tools for administrative tasks, email management, and workflow automation. These technologies can be instrumental in reducing workload and improving efficiency.Monge emphasizes the critical role of documentation in business operations. Detailed documentation of processes and workflows not only streamlines current operations but also adds value to the business. Documented processes can be copyrighted, transforming them into intellectual property (IP). This IP can significantly enhance the business's value during evaluations or when planning an exit strategy.Another essential component discussed is the hiring process. Monge advises business owners to hire individuals whose skills complement their own. For instance, if the owner is a big-picture thinker, hiring a detail-oriented assistant can create a balanced team. Clear job descriptions and documented workflows facilitate smoother onboarding and help new hires become productive more quickly. The discussion also underscores the importance of planning for unforeseen disruptions. Monge suggests maintaining backups of key systems and understanding the potential implications if a critical tool or employee is suddenly unavailable. Having a contingency plan ensures business continuity even during unexpected challenges.Joshua Monge's insights offer a roadmap for small business owners, particularly in the insurance sector, to enhance their operations. By addressing bottlenecks, embracing delegation and technology, rigorously documenting processes, hiring strategically, and preparing for the unexpected, business owners can achieve greater efficiency and resilience. For those interested in learning more about operational improvements or seeking fractional COO services, Monge can be reached through his website, thinkadaptbuild.com, or on LinkedIn.These insights provide actionable steps that any insurance business owner can implement to streamline their operations and promote sustainable growth. Would you like access to our advanced agency training for FREE? https://www.agencymastery360.com/training Do you need to get yourself out of agency operations so you can work ON the agency rather than in it? Are you stuck in processes and fulfillment when you should be looking at growth? It might be time to hire for the role of COO to ensure your agency's success. A Chief Operating Officer plays a pivotal role in an agency's development, significantly reducing the CEO's operational burden. However, timing is crucial – agencies should carefully consider their growth stage before initiating the search for a COO, and thoroughly understand the position's complexities to ensure an ideal match. Our featured guest brings a unique perspective to this discussion. Having served as both COO and now CEO at her current agency, she offers valuable insights into the essential qualities needed for the role. Her experience illuminates the delicate balance required between the visionary (CEO) and the executor (COO), demonstrating how this partnership can drive optimal agency outcomes. Brittany Filori is the CEO of 51Blocks and several other white label agencies serving agency owners and entrepreneurs. She discusses the crucial role of a Chief Operating Officer (COO) in agency management and shares her unique journey from starting at the bottom to becoming a CEO, providing valuable insights into the relationship dynamics between CEOs and COOs. In this episode, we'll discuss: Do you need a COO or an Ops Manager? The most important roles of a great COO. The crucial CEO-COO dynamic. Preventing COO burnout. The decision to hire a Chief Operating Officer (COO) marks a critical turning point in an agency's growth journey. Brittany recalls transiting to a COO role once her agency was big enough to need department managers. Of course, this can vary from business to business but for her it comes down to whether the owner was ready to hand off the keys of the business' growth, and whether they needed a second hand to get the agency to the next level. Unlike an Operations Manager, whose role is managing the team, the COO is often seen as the backbone of an organization, responsible for ensuring day-to-day operations align with broader strategic goals. According to Brittany, bringing in a COO could be the best or worst decision you make, depending on who you put in that seat. It's certainly a tricky role to hire and Brittany urges agency owners to clearly define their needs. Are you seeking someone to manage personnel, or do you need a strategic thinker to drive business growth and operational excellence? These fundamental questions can mean the difference between a successful hire and a costly misstep. Strategic Operations Staffing for Growing Agencies For growing agencies not yet ready for a COO, an operations manager can provide crucial support by taking on team management responsibilities. Given the high-stress nature of operations and its potential for burnout, finding the right person requires careful consideration of both management skills and operational expertise. Agencies usually pay a pretty penny for someone who comes in with that talent. However, for smaller agencies that don't have the budget for an Operations Manager just yet, Brittany recommends training the best account manager to start to fit into that role. A great Ops Manager should be a great leader with attention to detail and the ability to see the big picture. This internal promotion strategy provides a cost-effective path to filling a critical role while also creating growth opportunities that can boost team morale and retention. 3 Most Important Roles of an Amazing COO A COO serves as the backbone of an organization, balancing multiple critical responsibilities that directly impact both the company's success and its culture. Here are three key attributes that define an exceptional COO: Comprehensive knowledge of the agency. A great COO must understand how each department functions independently and how they interconnect to support one another. This understanding extends beyond internal operations to encompass the client perspective, as every strategic decision must account for both team capabilities and customer experience. Strong financial intelligence is crucial for effective operations management. COOs must constantly evaluate agency profitability, assess resource allocation, analyze client contribution margins, and monitor employee costs. For example, an experienced COO like Brittany learns to view every decision through both a financial and customer-centric lens. Whereas earlier in their careers, they might have focused primarily on client satisfaction without fully considering the financial impact on the agency. Leadership excellence stands as a fundamental yet often overlooked requirement. Many mistakenly believe that a COO's role revolves solely around numbers and processes. However, the position demands someone who can effectively guide and inspire teams toward organizational goals. Strong communication skills and leadership abilities are not optional extras but prerequisites for success in this role. The Dynamic Between the CEOs & COOs The relationship between CEO and COO is more nuanced than many realize, according to Brittany. At its core, it's a partnership between a visionary and an integrator, where the greatest challenge lies in maintaining distinct roles despite overlapping talents. Rather than seeking a mirror image of themselves, CEOs should look for COOs who complement their strengths—even if that means partnering with someone who seems like their opposite. With these inherent differences, CEOs and COOs must learn to manage conflict, which instead of being avoided, should be embraced as a necessary element of collaboration that can serve as a mechanism for clarity. In her case, Brittany and her COO find the most constructive way to navigate conflict is to stick to facts and remove emotion. You want a COO who will complement you while also challenging you to think differently about issues to obtain the best possible results. In an effective CEO-COO relationship, the foundation is trust and communication, anchored by shared core values and commitment to the organization's mission. Brittany's advice to CEOs is to let your COO fail. If you don't fully agree with how they're planning to execute something give them a shot to try it their way. If they fail, your job as CEO is to help pick them back up, not criticize them, because otherwise they won't feel confident bringing forward innovative ideas in the future. Preventing COO Burnout: Building a Sustainable Leadership Structure As Brittany highlights, finding the right COO is just the beginning; ensuring their longevity within the organization is equally vital. The COO often bears the brunt of operational stress, alleviating burdens from the CEO and other leadership roles. Therefore, it is crucial for agency owners to actively support their COOs by ensuring they have all the tools they need to execute efficiently and feel supported. Implementing structured platforms for dialogue, such as regular check-ins and performance reviews, can facilitate healthy discussions about workload, expectations, and career aspirations. This not only helps in managing stress levels but also reinforces a sense of partnership and collaboration between the COO and the rest of the leadership team. COOs can get overwhelmed and stressed too. Finding one that matches your organization well is already hard enough so once you do, make sure you can find a way to retain them. “Hey Cory, what do you do?” I am a comedian, pharmacist, author, and speaker. With the eye for detail of a pharmacist and the mind of a comedian, I am out to help others challenge the conventions and PREscriptions holding them back while adapting to the unknown and living in the moment. All while getting some laughs along the way.   Rewind to 2013, two years into my pharmacy career and there I was, struggling to adapt to the unscripted world of pharmacy and healthcare.   On paper I had checked all of the boxes: perfect grades, residency, board certifications. But then I realized something was missing - the ability to create meaningful connections in the moment with those I cared for, and the ability to adapt and remain flexible. 2013 was the year I went to my first improv class and two simple words changed everything for me: "Yes, and."   _____________   The Pennsylvania Pharmacists Care Network (PPCN) is pleased to announce that Dr. Rob Maher has been selected to serve as its new President and Chief Operating Officer (COO). Dr. Maher brings over 30 years of experience working in independent community pharmacy practice, ambulatory care pharmacy, long-term care pharmacy and hospital pharmacy.   Dr. Maher has an extensive history with PPCN, since its formation in 2015. Dr. Maher has been actively involved in PPCN since by serving as a PPCN luminary, PPCN trainer and technology solution support lead for PioneerRX. Dr. Maher has also represented PPCN nationally, serving for the past three years as Chair of the Community Pharmacy Enhanced Services Network's (CPESN) Quality Assurance Committee.   Most recently he has served as Director of Pharmacy Services for Klingensmith's Drugstore, a seven-store independent, family-owned chain of PPCN-member pharmacies located in Armstrong and Clarion counties. In this role, Dr. Maher lead the development, implementation, and growth of enhanced community pharmacy services across multiple locations. Through use of key performance indicators (KPIs), careful workflow considerations and by leaning into technology, Dr. Maher was able to position Klingensmith's to serve their communities while growing new business revenue.   In addition to his practice experience, Dr. Maher has spent the past 25 years serving as a faculty member and administrative pharmacist at the Duquesne University School of Pharmacy. During this time, Dr. Maher has taught and inspired countless student pharmacists through didactic courses related to the fundamentals of pharmacy practice management, implementation of pharmacy services and business planning/entrepreneurship.   Dr. Maher earned both his B.S. in Pharmacy ('93) and PharmD from the University of Pittsburgh ('97). In 1998, Dr Maher completed a Geriatric pharmacy specialized residency at Duke University's Center for the Study of Aging and the Durham Veteran's Affairs Geriatric Research Education Center. Growing up, Dr. Rob Maher worked in his family's community pharmacy in Patton, Pa. (Cambria County) that his father owned and operated for 47 years. In 2021, the business was sold to another independent pharmacy owner. Dr. Maher also was a pharmacy owner partner for Mission Pharmacy Services, a long-term care pharmacy.   Dr. Maher will be taking over for Dr. Brandon Antinopoulos, the network's first President and COO. Dr. Antinopoulos is embarking on a new career path as an independent pharmacy owner. Current PPCN Executive Director, Stephanie McGrath, will remain in her role leading the network's program design, implementation, and evaluation efforts to advocate for the quality care provided by PPCN pharmacies.  PPCN Director of Engagement, Kelsey Hake, will also remain in her role supporting payer program implementation, evaluation and quality assurance.

Executive Assistant vs. Chief Operating Officer: When to Make the Leap. In today's episode, we delve into a critical topic that often arises when scaling a small business: the distinction between hiring an Executive Assistant (EA) or a Chief Operating Officer (COO). This is a common conversation we have with founders navigating growth, especially as they pass the mid six to low seven figures in revenue. An Executive Assistant can be a fantastic Second-In-Command, adept at handling day-to-day operations and ensuring tasks are executed with precision. They excel at anticipating an entrepreneur's needs and are invaluable in keeping the CEO on track and on time. However, a COO operates on a larger scale, focusing on the strategic vision and long-term planning. They craft action plans and hold others accountable to meet overarching goals. Deciding when to transition from an EA to a COO depends on various factors - financial and strategic - that we cover in the episode. Conducting an "activity inventory," as suggested by Dan Sullivan, can be helpful in identifying what the true business need is. If you find yourself overwhelmed by strategy or lack clarity on execution steps to achieve your vision, it might be time to bring on a COO. You'll hear all about: 01:12: The multifaceted role of an Executive Assistant (EA) as a strategic partner and operational powerhouse. 02:16: The key differences between the scale and scope of operations for an EA versus a COO, emphasizing their complementary functions. 03:13: The differences in accountability—from an EA's individual performance to a COO's holistic responsibility for organizational success. 04:00: When is it time to transition from an EA to a COO? Including salary considerations and strategic needs. 05:09: How to implement an activity inventory to identify tasks for delegation, laying the groundwork for informing which position you need to fill. 05:26: Basic interview preparation tips, including researching the company and formulating intelligent questions. 06:44: The necessity of having questions for the interviewer and showcasing investment in the position. 07:06: Anticipating and preparing for questions about accountability, teamwork, and handling disagreements. 07:49: Addressing choice-based questions, aligning personal values with the company's ethos, and culture preservation. 08:24: Advising on preparing a loose plan for the first 30, 60, 90 days in the executive role. 09:21: Stressing the importance of observing, understanding, and building buy-in before implementing changes.
