WHAT YOU'LL LEARN: Why the 12 week year is an execution system and how that helps you get more done in less time. It's not enough to know. You have to execute. Knowledge is only powerful if you act on it. Get out of the annual environment. With this program, you are going to stop after 12 weeks and that is your year. Measure your success or failure and measure the progress and then go again. It's a fluid process. You can use this professionally or personally. You can do anything for 12 weeks and then decide is that somethingI want to do again. Your vision is you're why. Your goals NEED to align with the vision. At the goal level, know the difference between goals and tactics and outcomes and actions. The actions we have control over. Goals are outcomes. Make sure at the goal level that is measurable – it's an outcome. Determine what are the most important actions. Most plans are conceptual not tactical. You need to spell out the specific actions and focus on “less is more”. Stay connected to your vision by putting the longer term vision in front of you – laminate a card you can look at every day. Create visual reminders. The difference between a habit and routine is key. Ex, going to the gym is a routine not a habit and routines are what drive success. How you begin and end your day needs a routine. The key is to start off positive. End your day with gratitude. How to manage time. Time blocking – 3 core blocks: A. Strategic Block -3 hours blocked during the week. No interruptions – working on the business not in the business. THIS CAN CHANGE YOUR LIFE. B. Buffer Blocks – these are designed to deal with the emails/low level stuff. Ex, I return calls between 4-5pm. Don't check your emails when they come in. Block time in to address it. C. Break out blocks – schedule time away from work to do something just for you to recharge. The Four Disciplines of the 12 Week Year   Vision – You have to know what you want. Seriously, check the condition as well as any expiration dates. I personally was shocked to find out that hard hats have an expiration date on them, but they do. It does make sense, though, because plastic can get brittle over time, especially sitting in a hot vehicle. Brittle plastic probably won't protect your noggin as well as it should. Are your safety glasses all scratched up or dirty? Do they obstruct your view? Do you wear your earplugs more than once, and do they need to be replaced? How about your steel-toed shoes, face shields, aprons, gloves, and other safety equipment? Will they protect you when you need them to? Take this challenge as your excuse to inspect them all and replace them as needed. Having a trusted relationship allows you to step in, clarify the benefits, and guide them through making an informed decision. Establishing a reputation with engineering firms and past collaborators can often lead to winning projects for the right reasons—trust and proven expertise. Prioritizing Communication for Water Treatment Success  Clear communication and proactive planning in water treatment projects is essential. He recommends reviewing P&IDs (Piping and Instrument Diagrams) early to find cost-saving opportunities and streamline processes. Staying engaged throughout the project ensures inspections and coordination, preventing last-minute issues and promoting smooth execution.  Checklist for Water Treatment Project Planning and Execution:  1. Identify System to be Treated: List systems requiring treatment and needed equipment/chemicals.  2. Verify Lead Times: Confirm equipment lead times and communicate any delays to the end user.  3. Set Project Timelines: Track key delivery dates and installation milestones.  4. Plan for Pipe Cleaning/Passivation: Ensure pipes are flushed or treated before startup to avoid issues.  5. Communicate with Stakeholders/End Users: Keep the end user informed and ensure all steps are completed for a smooth project launch.  The Critical Step of Passivation  Passivation is presented as one of the most important phases of commissioning new systems. Walker and Trace discuss why passivation is often overlooked, the consequences of skipping it, and how to effectively advocate for this essential step.   Considering All Stakeholders and EH&S in Water Treatment Projects  Understanding the needs of all stakeholders, including engineers, contractors, operators, and end-users, is essential in water treatment projects. Involving the Department of Environmental Health and Safety (EH&S) early ensures chemicals are compatible, stored correctly, and disposed of safely. Walker emphasizes addressing these considerations from the start positions water treatment professionals as proactive consultants, avoiding last-minute issues and disruptions to project timelines.  Integrating New Equipment in Existing Facilities  Adding new equipment to an existing facility requires careful planning. Unlike new buildings, end-user involvement is higher as the facility is already operational. He stresses that new systems often need isolation and separate treatment before integration, as simply connecting and activating them can lead to issues. Moran & Michael Lennington  Drop by Drop with James In today's episode, I'm on my soapbox. My soapbox topic is…conductivity versus TDS…or Total Dissolved Solids. You might have expected something a little meatier, but conductivity and TDS are often used interchangeably. FAR too often they are. They are NOT the same thing though. Conductivity and TDS may be RELATED, but they measure two COMPLETELY different things. Conductivity measures the ability of a water solution to conduct an electrical current. It is quick and easily automated, only requiring a conductivity probe and a meter. Total Dissolved Solids or TDS, on the other hand, is the concentration of dissolved solids in a water solution. Measuring the TDS requires evaporating a volume of water to dryness and weighing the solids that remain. TDS takes a lot more time and labor to perform than a conductivity test.  So how are conductivity and TDS related? The conductivity of water is determined by the type and concentration of dissolved solids. Low TDS solutions typically have lower conductivities. High TDS solutions typically have higher conductivities. There can be a relationship between the two. If the water quality is consistent, conductivity can provide a practical way to monitor the TDS, but this relationship should be verified regularly.  Some may be thinking, “But my handheld meter displays the answer in TDS. What gives?” Your handheld meter is doing math internally to convert from conductivity, which is measuring, to TDS. It is not ACTUALLY measuring TDS. As a rule of thumb in the industrial water samples we often see, the actual TDS is typically 65-75% of the measured conductivity. This can vary, however, depending upon the ions in the water. Here we go! We have the privilege of collaborating with our lab partner Bob Cunningham, of Arthur Freedman Associates, a true water industry expert whose journey flows through five decades of dedication, transformation, and insight. Starting his own company 35 years ago, Bob has navigated the currents of change in the field, sharing the lessons that come from a lifetime of experience. For those new to the water industry, Bob's story will inspire you to write your own chapters with integrity and resilience; for seasoned professionals, it's a reminder of the profound impact a lifelong commitment to this work can make. What Was Your Career Journey Like? Reflecting on the story of his career, Bob described a path full of purpose and momentum, driven by a passion for water treatment and a vision for what it could become. “Stand back, and here we go!” he recalled, capturing the excitement of building his career. Founding his own company was a wish come true, powered by the “dream team” he assembled to carry it forward. Decades later, Bob's journey is a testament to the possibilities that await those who dedicate themselves to the water treatment profession. The Good and the Bad Changes Over the Years With years of experience flowing behind him, Bob has observed major shifts in the water industry. He identified two of the most positive changes he's seen: Industry Diversification: With more people setting up their own companies, the wave of new businesses has strengthened the industry and fostered innovation. Advancements in Research: Today's resources—from molecules to biocides and surfactants—have expanded far beyond what was available in the past, equipping professionals with powerful tools to improve water systems. Still, Bob also pointed out challenges, notably the drive for “greener” policies that, while well-intentioned, sometimes lack the scrutiny needed to ensure they're effective and sustainable. Advice for New Water Professionals Bob shared valuable advice for those just beginning their own journey: “Keep it straight. Keep it ethical. Don't stretch it.” In a field as important as water treatment, integrity flows through every successful career. Bob also warns against trying to gain business by cutting prices, as it ultimately backfires. Instead, he encourages presenting quality, honest solutions as the key to long-term success and respect in the field. What is the Best Way to Get Ahead in This Industry? When it comes to advancing in water treatment, Bob suggests taking a page from those who've already made a mark. “Watch the successful people in the industry. Keep an eye on those folks. Then try to incorporate what they are doing into your own career as you grow.” He also emphasized the importance of broad, in-depth knowledge: “You've got to know every aspect of this business. So, study.” From mechanical and microbiological aspects to chemistry, Bob's advice highlights the depth and commitment it takes to ride the waves of a successful career in water. You may want to press fast forward on your imagination just a little, but as you watch the water, you see the water level dropping ever so slowly as water evaporates away or is being blown down from the system. At some point, you notice makeup water starts flowing into the basin. My question for you is what control scheme caused this to happen? Have you ever put much thought into all these ways makeup water is controlled in a cooling tower system? Is there a float mechanism? Perhaps probes of some sort? Or is there an ultrasonic device? Are there others? Also, is the makeup valve mechanically opened or electronically opened? What are the pros and cons of each option? What if there is foaming in the cooling tower basin? Would any of these control schemes be impacted? What are all the way these makeup control schemes could fail? Could they fail so too much makeup water was added? Could they fail so too little makeup water was added? Over time, RO membrane performance changes. The quality and quantity of permeate water produced and the energy required to produce it will vary.  In Episode 339, Jane Kucera, author of the book “Reverse Osmosis,” said, “There are six things that affect membrane performance:  fouling, scaling, membrane degradation, temperature, pressure, and concentration.”    I really like that succinct list: fouling, scaling, membrane degradation, temperature, pressure, and concentration. The impacts of each of these are interrelated and complex. Changes in one of them can either hide or exasperate the effects of another. For example, dropping temperature may reduce the permeate flow rate while increasing pressure may increase it, thus canceling out the effects of each.  This makes it next to impossible to determine the true performance of an RO system by simply looking at the raw data.    So, what's the solution? If we lived in the world of scifi, we could take today's RO membranes, put them into a time machine, activate the flux capacitor like in “Back to the Future,” travel back in time, and install those membranes in the RO machine at the same time they were started up, replaced, or even cleaned so you could measure how they would perform under the exact same conditions as the baseline. The same pressure, same temperature, and same water concentration. I keep saying the word “same,” but that is key here.  How would today's membranes perform in yesterday's machine under the same baseline conditions? Then you could eliminate the influences of changes in temperature, pressure, and concentration and figure out the real impacts of fouling, scaling, and membrane degradation. Simple, right? Now where did we put that flux capacitor? It's got to be around here somewhere. Oh, wait.  Flux capacitors don't actually exist yet. Dang it! Now what?    That's where normalization comes into play. Normalization is a fancy way of saying you are going to MATHEMATICALLY take those membranes back in time and adjust for changes in temperature, pressure, and concentration. This will allow you to make an apples-to-apples comparison of permeate flows by calculating the normalized permeate flow (NPF) of today to compare to the permeate flow at the baseline conditions.  The same goes for normalized pressure differential (NPD) and normalized salt rejection (NSR).  Your next logical question may be, “Well, where do I get these miraculous normalization equations?” While there are ASTM standards for such calculations, your easiest route is probably to visit your RO membrane manufacturer's website to download their normalization tool. It may be as simple as an Excel worksheet. If you manage an RO system, it is worth your time to learn how to use these tools to normalize your RO data so you know when it is time to clean the membranes and to find problems as they occur.

Starting after the pump just when the water enters an 8” RO membrane element itself. Imagine it, if you will.  Imagine the water flowing into the feed channels between the membrane envelopes themselves. Imagine the pressure. Think about how suspended solids could behave at this entry point, if they made it beyond the prefilters. How might any suspended solids interact with the feed spacer material or surface of the membrane? Think about where any chlorine allowed into the RO system would start to impact first. What damage could it do? How soon? We have not passed through the RO membrane itself yet. No, we continue to flow down membrane elements, passing from one to another still on the feedwater side of the membrane. As our journey continues, we slow down a little as pure water passes through the membrane, and there's less and less water on our feedwater side. The speed probably picks up as we move from one stage of the array to the next, with a lower number of membrane housings to ensure proper velocity and turbulence to help keep the membrane surfaces clean as we press onward to navigate around the feed channel spacer material. Although we are flowing between the membranes, we may be tempted to flow around the membrane elements themselves, out by the membrane housing. What could stop us, right? But something does. What is that thing? Is it the brine seal?  Something we haven't paid much attention to until now is that our water chemistry is changing. It is becoming more concentrated. When does this become a problem? Where does it become a problem? How does it become a problem? As we wind our way through the RO array's stages, membranes, and piping, we finally reach our point of exit where we are called reject or concentrate. From here, we are either sent down the drain or sometimes captured and reused in other applications with less restrictive water quality requirements.

Thank you for listening to the show! WHAT YOU'LL LEARN: Why the 12 week year is an execution system and how that helps you get more done in less time. It's not enough to know.  You have to execute.  Knowledge is only powerful if you act on it. Get out of the annual environment.  With this program, you are going to stop after 12 weeks and that is your year.  Measure your success or failure and measure the progress and then go again.  It's a fluid process.  You can use  this professionally or personally.  You can do  anything for 12 weeks and then decide is that somethingI want to do again. Your vision is you're why.   Your goals NEED to align with the vision. At the goal level, know the difference between goals and tactics and outcomes and actions.  The actions we have control over.  Goals are outcomes.  Make sure at the goal level that is measurable – it's an outcome. Determine what are the most important actions.  Most plans are conceptual not tactical.  You need to spell out the specific actions and focus on “less is more”. Stay connected to your vision by putting the longer term vision in front of you – laminate a card you can look at every day. Create visual reminders. The difference between a habit and routine is key.   Ex, going to the gym is a routine not a habit and routines are what drive success.  How you begin and end your day needs a routine.  The key is to start off positive.   End your day with gratitude.    How to manage time.  Time blocking – 3 core blocks: A. Strategic Block -3 hours blocked during the week.  No interruptions – working on the business not in the business. THIS CAN CHANGE YOUR LIFE.  B. Buffer Blocks – these are designed to deal with the emails/low level stuff.  Ex, I return calls between 4-5pm.  Don't check your emails when they come in. Block time in to address it. C. Break out blocks – schedule time away from work to do something just for you to recharge.     The Four Disciplines of the 12 Week Year  Vision – You have to know what you want. My travels took me on a Northern Lights adventure through remote Alaska where we actually experienced the North Pole! Then it was a return to summer in the southern U.S. with a grounding trip to Atlanta, Georgia. I'm back in NYC for this two-part episode and taking a stroll down a few Brooklyn memory lanes with my guest, Ky Adderley is a leadership and education expert, mentor, super connector; and networking guru, a persistent link between people and their dreams. He has conducted school reviews and training for teachers and principals on three continents – North America, South America, and Africa – working to increase the number of quality schools and leaders available to low-income children worldwide. [54:00] What's next for the Blackwater search?   Perfectionism Can Cost You Millions of Dollars   Mike and I first spoke back in March 2020, and he was one of the first people who enrolled in my Billings Accelerator program, which has evolved into our Inner Circle community of recruitment business owners.    Despite having less recruitment experience, Mike made faster progress than many others in his cohort. The reason? Mike is someone who implements like crazy. I remember asking him how he was doing that, achieving so much in a short time. His answer: “Mark, I am just executing the shit out of this stuff.” What a catchphrase!   Mike is now successfully running a global ETF and Digital Assets consulting and executive search firm. In retrospect, Mike never would have imagined achieving so much after spending 20 years as a salaryman in financial institutions. To what does he attribute his success? For Mike, it is about just getting it done. It does not have to be perfect. The most important thing is just to do it. You can always improve it later.   I agree with this a hundred percent! I'm certain that perfectionism has personally cost me a million dollars or more. Looking back on my 21 years as a coach, I can truly relate to how perfectionism - another word for procrastination - has lost me so much potential. That is why this interview with Mike is an eye-opener to so many recruitment business owners out there. It's a fluid process. You can use this professionally or personally. You can do anything for 12 weeks and then decide is that somethingI want to do again. 4. Your vision is you're why. Your goals NEED to align with the vision. 5. At the goal level, know the difference between goals and tactics and outcomes and actions. The actions we have control over. Goals are outcomes. 6. Make sure at the goal level that is measurable – it's an outcome. 7. Determine what are the most important actions. Most plans are conceptual not tactical. You need to spell out the specific actions and focus on “less is more”. 8. Stay connected to your vision by putting the longer term vision in front of you – laminate a card you can look at every day. Create visual reminders. 9. The difference between a habit and routine is key. Ex, going to the gym is a routine not a habit and routines are what drive success. How you begin and end your day needs a routine. The key is to start off positive. End your day with gratitude. 10. How to manage time. Time blocking – 3 core blocks: A. Strategic Block -3 hours blocked during the week. No interruptions – working on the business not in the business. THIS CAN CHANGE YOUR LIFE. B. Buffer Blocks – these are designed to deal with the emails/low level stuff. Ex, I return calls between 4-5pm. Don't check your emails when they come in. Block time in to address it. C. Break out blocks – schedule time away from work to do something just for you to recharge. The Four Disciplines of the 12 Week Year Vision – You have to know what you want. So if we look at our thoughts more as a busy airport, and we're taking the ones and sitting in the plane, if you will, of the ones that we're choosing, and then we're on the flight, we're actually feeling something about it, we have power over that choice, right. I know emotions can get carried away super quickly. I've definitely experienced that today. But understanding that I am choosing to have this, and I have a lot more control than I ever thought I did before has been very empowering. Because you can step out of the emotion then, and look at it from a third-party point of view, instead of just being in it and having them rule you. And then your behavior, if you're sitting just inside of the emotion, is all over the place. So Thoughts on Breathing I think breathing is so important. I like to do this square breathing. That's the way that helps me, it has a visual with it. So I'm a very visual person, a visual learner. So if I can, breathe in the top out and then in and out and just keep going around the square, it gives me something to focus on in my head. And you can always find usually always find a square around you somewhere. So So I do a lot of square breathing. It's also being able to cleanse your brain because thinking about when you're watching a movie or a suspenseful part or something like that. So many times I find myself not breathing. That's a good clue right there that when I'm stressed when my emotions are high, I'm actually not breathing. So And so when everything gets calm, you're like, Oh, thank goodness. Right. And I really, I really want to talk to you and had a heart on it. So I primped my permed bangs and went all there and stood at the locker. And at that point, there was a crowd. I mean, this was like an after-school special-type story. But anyway, he came up. And he just said, “Did you really think that I would like you, of course, I don't, and walked away.” And then everyone was just laughing and, of course, I was crushed. I was so embarrassed. And then I had to go to school with these people for the next seven years. That was always such a gleaming story in my head. I had to keep going to class, I had to keep going to school, I had to keep saying hello to these people and not be rude. Just because you don't like that land doesn't mean someone else wouldn't, so you buy any asset 30 cents a dollar, here's someone else on the other end of that deal." - Mark Podolsky "Because our margins average 300 to 1,000%, I never recommend anybody taking an equity partner. If they need capital, take a debt partner, get as much money as you can, 2%, 5%, 10%, 12%, 16%, it really becomes irrelevant at those margins. If you've got friends who are making 0% of the money in the bank, help them out." - Mark Podolsky "To scale anything, you need a team [Virtual assistants]. Because otherwise you just have a job." - Mark Podolsky "It's really just about deepening relationships on 'terminal days'. I want to spend time with the people I love. And if there's somebody I've been neglecting, maybe I'll call them. And so that's really what I like to do because at the end of our lives it's really about the quality of relationships." - Mark Podolsky "Now I've avoided financial insecurity. And I think that's really what we wanted to do. For example, the stock market goes up; it goes down, you constantly sort of feel financially insecure. With real estate and cash flow, you avoid that.
