If I was going to listen to one episode of my own show this year, this would be the one. There is something I love about all of them, but this was next level. It may be appropriate considering the guest: Dr. Peter Cappelli. He is a professor of Management and Director of the Center for Human Resources at the Wharton School of the University of Pennsylvania. He is the author of numerous Harvard Business Review articles and, recently, the author of a book on the topic of our discussion: Our Least Important Asset: Why the Relentless Focus on Finance and Accounting is Bad for Business and Employees. He explains so many things you think are dumb about the way we handle our workforces. Like: ❌ Employees are not assets. They're a fixed cost and one that must be minimized to drive shareholder value. ❌ Creating the appearance of shareholder value is NOT the same as creating a strong and efficient business. ❌ This leads to so many practices you think are shortsighted. Decreasing training budgets, layoffs, wonky recruitment, capped salaries... and it's invisible. Or, at the very least, opaque. ❌ All because of GAAP (Generally Accepted Accounting Principles) and how they are applied to HR decisions. ❌ Even investors wish this would change. There was so much to take in and so many useful insights for HR more broadly. It's longer than my typical episode, but I HIGHLY recommend it! It will be well worth your time. TIMESTAMPS [2:02] Why do leaders see employees as liabilities instead of assets? [3:47] Is that a failure of the imagination? [5:50 ] Replacing my employees with contractors and with leased employees [6:24] What's the problem with managers coming from engineering or finance backgrounds?   [11:19 ] But what they don't track is, are we hiring good people?   [12:20] What money you're going to give me to make me want to move? And they're not necessarily more successful than an active candidate. In fact, they're less successful. That's an interesting paradox.   [13:15 ] We know that active candidates are people who want to advance.   [13:37 ] For any line manager, middle manager, c-suite manager, your advice would be always advertise for a role?   [14:20] A study compared people who were promoted from within to a job, to those who were hired from the outside into the identical job. People hired from outside took 3 years to get up to speed compared to people promoted from within. And it took people promoted from within 7 years to catch up to the pay of people who were hired from outside. So you pay a salary premium and you suffer a performance hit when you fill those jobs from outside.   [16:31] The other paradox you describe how at the start of the recent pandemic when 70% of office workers were sent home to work, because the feeling was, “We're all in this together”, employees were trusted to get the job done. And they did because they were trusted. Then came a shift to monitoring software on the assumption that left to their own devices, people would goof off. So, what's the situation now? On this episode of Best Seller TV, Amanda Holmes co-author of the revised and updated version of The Ultimate Sales Machine: Turbocharge Your Business with Relentless Focus on 12 Key Strategies sits down with host Taryn Winter Brill to discuss the latest version of the book. The original book was published 15 years ago by her father Chet Holmes. As Amanda details, Chet Holmes was a self-made man who had a system for how businesses can double their sales which became the book The Ultimate Sales Machine and explains how his methodology contains timeless and proven strategies that just needed a little updating and refreshing for the changing business environment. After her father passed away Amanda inherited his company at the age of 24 and at this time, she had no formal training and had to dive into study and learn her dad's book and methodology. Within the first year she stepped in as CEO the company increased their marketing reach by 1146% and doubled their clients in different divisions multiple years in a row.    The revised and updated version of The Ultimate Sales Machine took four years to complete. Amanda talks about her why for updating and revising the book now which is in Chapter 13 and came out of the last few months of being in the hospital room with her dad and wanting to give him “the encore he could never give” focusing on how to live a rich and full life. She discusses how she found a letter from her dad where he talked about how he generated more wealth in six months than in the last eight years combined, Amanda calls this strategy “something very special” and says, “you will have to read the book to find out”. The strategies in the book that may seem outdated but as Amanda explains can really be applied to today's world and just needed some updating to make them relatable. She kept what was most important but some of the other things needed some refreshing and her words are sprinkled throughout the book. She is coming from a belief that “we can double our sales while also cutting our stress in half if we just get focused, if we get clear, and if our intention is right”. Amanda also talks about what her father would be most surprised about in the book, how Chapter 7 needed to be completely rewritten, and the emotional digital foreword she recorded for her dad. That “science dynamic” Flint mentions, or the “practice” that Yogi mentions, usually translates into data-driven marketing in our industry. When I asked him about what role data plays in his decisions as a marketing leader, he told me…“I've got a dashboard that's got my three strategies that I mentioned at the beginning – thunder, lightning, and structure. I've got four tactics under each. So that's 12. And I've got three-ish metrics – sometimes two, sometimes four or five – for each one of those tactics. So, I've got a pretty extensive dashboard, and that dashboard tells me directionally correct. I don't get hung up on 3,862 is 112 off of our plan. That is not useful. So do not “pounce” on people you just met, pounce means to attack suddenly while leaping on your pray. Then they spend the next 30 minutes trapping you and convincing you to buy what it is they have. For the most part that does not work any more customers need to be nurtured and summer is the perfect time to do that. You can be creating several touch points where you get to really take the time and listen to what the other person needs and or wants. My guest for today's episode of the Mads Singers Management Podcast is Tony Jalan; Tony has been in sales and sales management for 24 years & has also worked with John C. Maxwell, where he has learned tons of lessons. As an executive leader, he helps develop sales leaders in all businesses by connecting them to the right tools, resources, and people to help them live out their best lives.Like management, many business owners tend to expect a lot when they hire their first salesperson or employee. However, this is when many new managers and leaders fail because, in most cases, new managers and leaders do not get the support they need and want, compared to entry-level roles and positions. Now, rather than getting upset or angry, business owners and leaders should take a step back and create a list that has everything necessary to them, no matter how small or insignificant they may seem. Even if you don't precisely know those things, it's essential to set some boundaries and your goals.You may also consider soft skills when onboarding your first employee. Add a little challenge like Tony, where he likes to give assignments during the onboarding process to know if the person is the right fit for the job. It's also essential to make potential employees feel welcomed; because, like you, your employees have their own goals. Schedule them in for some one-on-one's to get to know them better.Eighty percent (80%) of your thoughts today will repeat themselves tomorrow. You can try journaling (this is a reminder to try my hand at journaling) to vent or be thankful for the small accomplishments you have made during the day. This way, you can look back at your entries and see what things you can improve when you have a rough patch, whether in your business or personal life. And always remember, WAIT - Why Am I Talking? Focus is huge. Just getting YOU to FOCUS on this letter for the next 2 minutes is difficult. So I’m going to respect your time and get right to it.Here’s what I know about FOCUS (Flow of Consciousness Style)There are serious LEVELS to this. Picture Lebron James vs YOU on the basketball court. Different levels right? There’s high school level, collegiate level, professional level, and Lebron levels of focus. You with me?You aren’t truly focused on something unless you CAN’T FALL ASLEEP EASILY, because you are ALWAYS thinking about it. (This is actually my #1 indicator of whether or not I’m about to breakthrough on something, if I’m obsessing about it and it’s affecting my sleep, it generally means I’m in full beast mode….)Focus is a “NO” game more than it is a “YES” game. You can’t say “YES” to absolute focus unless you say “NO” to basically everything and everyone else. This is difficult. Focus is most easily achieved when your INCENTIVES promote absolute focus. (I.E. massive monetary reward if you do x,y,z over the next 3 months)You often have more control over your incentives than you would think. Try changing the REWARD and your focus will follow suit.Still not convinced focus even matters? Trying to do 500 things at once? Research and every successful person in the world will vehemently disagree with you. It is better to be the best in the World at ONE thing than average at 55. You can take this too far. Constantly checking your phone because you are “focused” and neglecting your wife is a recipe for disaster. Focus on one thing with all your energy, at a time. That means when you put work down for the day, focus on your spouse or whatever else you are attending to, 100%.Focus leads to dreaming which is not a bad thing, let it happen. When I’m PEAK focused sometimes my mind WILL wander to the results. I’ll dream about the vacation, or the car, or the money hitting the bank account…. THIS IS GOOD. DON’T STOP IT. The more that you VISUALIZE the end result the more likely your brain will come up with a way to ACHIEVE IT.Once you have the dream, the FOCUS should be pointed at LEVERS. Getting the dream is not a function of doing 99 things well. It’s a function of doing 1, maybe 2 things, RELENTLESSLY. Take the time and focus on finding what those LEVERS are, the things that ACTUALLY move the needle towards your goals. Then focus ALL your attention on those and NONE of your attention on the other stuff.Focusing like this will cause you to drop the ball (on other things). This can be scary. What I like to do is picture all those other things (that I know I’m going to drop the ball on) and ask myself “What’s the worst thing that could happen?”. You will realize that most of the time, it truly is better to ask for forgiveness than permission…. If “dropping the ball” can be rectified by one quick apology, isn’t it a worthwhile price to pay for RELENTLESS FOCUS on the things that matter the most?OVERDO IT. If you are truly focused on something, losing isn’t an option. So why leave it up to chance? I know I’m truly committed and focused when I relentlessly overdo my response to something. For instance, if I know I need 100 leads per day to achieve my goal, I will find a way to ENSURE, without a doubt, that I get 200. This is a simplistic example but basically what you are doing is bringing an ARMY to a backyard brawl. The odds should not be fair. Stack them in your favor through relentless focus and energy. Education-based marketing is a solid fundamental that you need to be leveraging in your business, and it’s so simple many people consider it an eCommerce hack. If you implement the 3 strategies I outline on this podcast, you’ll see higher engagement rates, more repeat buyers, and a stronger presence in your market. Simply, it’s marketing that seeks to share knowledge while building a relationship of trust between a buyer and a company. Rather than telling your audience about your product’s features and specs, you paint a bigger picture of the entire market, industry, and why the buyer needs the solution your product offers. Strategy #1 - Leverage market data vs. product data Education-based marketing starts by sharing market data, not just product data. Your market should know the broader benefits of using your product or service, not just why product X is better than product Y. For example, when a carpet cleaning company started putting out content about how having clean carpets benefits a family's health, they had customers go from purchasing once every 3 years to twice a year. It’s all about identifying the angles that pique a customer’s interest, and that curiosity doesn’t come from simply sharing product specs. Strategy #2 - Identify your competitors’ smoking gun The second strategy for education-based marketing involves identifying the weak points in your competitors' businesses. When done gracefully, it can guide customers towards your products rather than everyone else’s. When utilizing strategy #2, you can choose to highlight the stronger areas of your business, rather than speak out negatively against your competitors. For example, does your company offer a better product return policy or service liability protection? If you can educate your customers on the potential pitfalls of selecting another company, you can capture their trust and long-term business. Strategy #3 - Share your process with your audience The first company to share their process with an audience captures their attention on the subject, even if your competitors have the exact same process. The audience associates that positive, educational experience with YOUR company and not your competitors. That’s why sharing HOW you do business can be such a powerful method of education-based marketing. Be the first to tell that story and you’ll be glad you invested the time into the storytelling process. Using these strategies in your business is simple, and it starts with reading all that you can about your market, the trends, your competitors, and the bigger picture behind WHY you’re selling your product. On episode 19 of Marketing For eCommerce, I outlined the first 2 mindset strategies that have the power to change the way you approach your business. On this episode, I explain the final 2 strategies that, when combined with the others, give you an arsenal of tools to use throughout your eCommerce journey. I also give you actionable items that make adopting these mindset strategies easier than ever before. You don’t want to miss hearing about how simply shifting your mindset can give you exponential results. I promise this episode will be worth your time, so give it a listen! Mindset Strategy #3 - Hone in on your vision Having a solid vision is best explained by thinking about the difference between a push and a pull. When starting an eCommerce venture, many entrepreneurs use sheer willpower to push through adversity and overcome obstacles. However, willpower is a limited resource! It will only take you so far before you start to feel exhausted and burnt out. That’s why vision, a force that pulls you towards your ultimate goal, is a better mindset to focus on. Simply put, vision = pull = passion. Your vision is what will inspire and encourage you to keep going when the days are long and your to-do list is longer. Use this exercise to discover the “why” behind your vision So how can you uncover your true vision? Use this writing exercise to discover the “why” behind what you’re doing. Take 20-30 focused minutes and start by identifying exactly what you want. Then, decide WHY you want it. Follow that by continually asking yourself “why” to the answers you write down. After 4, 5, or even 7 rounds of asking yourself “why” and answering honestly, you’ll get into your true vision. Identifying the core of your idea will unlock immense amounts of power and passion. You also need to remember that this “why” doesn’t have to be long-term! It also doesn’t have to be written eloquently, as long as it motivates you and captures the heart of why you’re doing what you’re doing. Mindset Strategy #4 - Take deliberate action towards your business goals One of my favorite quotes is from Einstein. He said, “Nothing happens until something moves.” Taking dedicated action steps towards your eCommerce dreams will set you apart from your competition because success doesn’t come from extremes 90% of the time. You just have to consistently do average, or slightly above average, work to see results. You CAN have extraordinary success from doing the ordinary, it just takes persistence and dedication. By adopting a mindset strategy of taking action each and every day, I promise it’ll give you the great results you’ve been searching for. How can you create an action plan that drives success? Every immensely successful person approaches their day with a specific action plan. They don’t let themselves get bogged down by distractions or “emergencies” that demand immediate attention. Creating an action plan that actually works starts by scheduling your day the night before. List out your 4-5 most important items and assign them time blocks. Keep in mind that these time blocks are only for your critical tasks - not email, messages, meetings, etc. These 4-5 time blocks should not exceed 6 hours. If you script out your days as such for months at a time, you’ll see yourself eliminating “wasteful” days from your schedule. You’ll consistently achieve your goals and your business success will reflect a more dedicated schedule. These 4 mindset strategies are the keys to increased success within your eCommerce business. As entrepreneurs, we often fall prey to distractions, shiny new tools, and the Next Big Thing. But to stay focused and see an immediate impact on your business, you HAVE to follow these 4 strategies. Here’s how I discovered these 4 mindset strategies I’m in the middle of writing an exciting new book that combines all the best lessons I’ve learned so far as an entrepreneur and eCommerce professional. By far the hardest part of the process was identifying which foundations would be the guide for the rest of the content. That’s when I discovered these 4 mindset strategies. They have been the force behind my success in eCommerce and I want YOU to benefit from them as well. Once applied to your life, they will have an immediate impact on your business, and they will move your company forward in ways never seen before. If you implement these frameworks, it’ll only augment the success brought about by other marketing, sales, and business strategies. Don’t miss this episode! Strategy #1 - Intensely focus on only one priority When I started my own business, I had to dedicate all my time and resources to only one venture - eCommerce. I had to put aside all distractions and this sole focus required me to say “no” to everything else. And these forced decisions were the best thing that could have happened to me early on in my entrepreneurship journey. Warren Buffett explained it best when he said, "The difference between successful people and really successful people is that really successful people say 'no' to almost everything." Identifying your #1 priority gives you the freedom to relentlessly say “YES!” to what matters most while avoiding all other professional distractions. Discipline, determination, and momentum quickly follow after you decide to focus on only one project for a set period of time. I've found that 90 days is a good timeframe to allow you to deep-dive into one area of business. Give it a try and let me know what works best for you! Strategy #2 - Embrace an abundance mindset The second mindset strategy can easily be explained by the common quote, “A rising tide lifts all ships.” eCommerce and entrepreneurship are not zero-sum games! There are plenty of customers and sales to go around. Success should not be thought about in a "lack mindset," which (falsely) tells you that if your competitors succeed, there won't be enough success for your business. It's simply not true! Embracing an abundance mindset isn’t just “thinking positive” - it actually gives you results. Because if you’re not focusing on what your competitors are doing, thinking they’re “stealing” your customers, then you can focus on improving your business and offerings. And this allows your creativity to flourish. Avoid the lack mindset trap and develop an abundance mindset. It’s a strategy that I promise will give you results. Use the OKR tool to take actionable steps on these mindset strategies These mindset strategies can be turned into actionable steps by using the OKR tool. Used by Google and small startups alike, the OKR tool allows you to reevaluate your time investments and ensure you and your team are staying on track. It’s a goal and objective-setting system that combines qualitative objectives with quantitative key results. The OKR tool can give you dramatic results when used correctly, and it is comprised of 4 main quadrants - here they are. You answer your own phone. It telegraphs to potential clients that you’re really not that busy. It telegraphs that you don’t have enough business going on to be able to support someone answering your phone.   It demonstrates you are sort of desperate for the call. It keeps you from doing good work. It distracts you. It is a lack of time management. Clients are expecting a receptionist. It’s more professional. You have a non professional email account. You need to look professional. Be professional. You meet with potential clients at Starbucks or Panera. It telegraphs you are small potatoes, and that you don’t make enough money to spend money on an office, or you don’t care enough. You need an office. Because of what it represents, because of the privacy. You lower your fee when pressured by a potential client. Set a fee which is fair to you and fair to your client. You don’t wanna be dealing with client who are looking for the lowest cost denominator. It telegraphs to clients that we as lawyers will fold to others when dealing with another attorney or the government. It sets the tone for the relationship. Clients could end up bossing you around. People are smart, they are gonna try to get the best deal possible. You offer many practice areas in your website. This telegraphs that you will do anything. It shows you don’t have the systems nor the expertise built out to handle a particular matter. How can you target with so many practice areas!?   Hacking’s Hack: Don’t work at home, work in the office. Stop looking at your phone, emails, to-dos, etc once you get out of the office. This will give you time to be with yourself and your family. Read books.
