Before that, I thought that it was just another term for setting objectives, and you can dump a million of those onto your people.But there is a different approach, a much gentler approach to OKRs, that makes more sense to me now. Innovative approaches to strategic planning in the nonprofit sector using artificial intelligence (AI). The discussion, with guest Mike Burns, co-founder and CEO of StratSimple,   introduces StratSimple as a tool designed to simplify strategic planning through the use of AI, with the goal to make strategic planning more accessible and less intimidating for nonprofits. Mike starts with "about half of nonprofits don't have any strategic plan at all," a statistic that amplifies the need for simpler, more efficient planning processes. Watch on video! The informative discussion begins with assessing the impact of the COVID-19 pandemic, which led many organizations to abandon or reconsider traditional long-term strategic plans, with Mike commenting that "a three to five-year planning cycle just doesn't work nowadays,"  as he advocates instead for a more dynamic, one-year planning approach with a long-term vision. A big part of the discussion is the use of AI in strategic planning. Mike explains, "We use AI in a couple of major places. We use it to do our actual interviews and for coaching to set goals." The definition of success can change everything. Properly defined, you have an agile organization where each team member can contribute fully. Poorly defined, you have stagnant teams and users that don't like the products. In this episode of the Unlearn Podcast, host Barry O'Reilly sits down with Josh Seiden, a sought-after designer, strategy consultant, and coach. Together, they explore the importance of understanding user behavior, how that behavior can be translated into goals, and how company alignment on Outcomes and Key Results can drive business outcomes. Josh Seiden has collaborated with top-tier brands such as PayPal, Johnson & Johnson, and 3M. His expertise lies in launching and building innovative products and services, as well as fostering agile and entrepreneurial mindsets within organizations. He is the author of “Outcomes Over Output” and co-author of “Who Does What By How Much,” "Sense and Respond," and "Lean UX," all cementing his reputation as a thought leader in the field of user-centered design and business strategy.When User Experience Became DesignWe know now that understanding how users will experience a product is a critical part of designing a new product, but back in the 90's when Josh began his career in the industry, it was a radical idea. "A friend told me, 'We're hiring designers here,' and I laughed, 'Why are you telling me this? I'm not a designer.' But that thing you're doing here, we call that design," Seiden recalls. This unconventional designation became an entire industry, and his unconventional path to it meant he brought a unique perspective to the field of user experience design. Barry notes that this is a story that gets told again and again on the Unlearn podcast; that the conventional wisdom on how to find or become an expert is often wrong.Don't Forget Why You're Building What You're Building Barry points out that companies often measure things like the speed of production, but forget to measure the consumer behavior change that would really demonstrate the value of the project. Josh explains that measurability is important over the life of a project, but keeping the focus on outcomes for actual people is the most important thing to track. This is the key premise of Outcomes over Output that answers the question: what is an outcome? Josh's definition, “An Outcome is a measurable change in user behavior that creates value.” If you need to identify the outcome you should be measuring for your company, answer three questions: Who?, Does What?, and By How Much?The Evolution of OKRs in Large OrganizationsDesign thinking works at the team level very easily, and as the industry developed the question became how to do it at scale? Objectives and Key Results (OKRs) have emerged as a tool for helping large organizations work in agile ways. Josh explains how OKRs can be used to manage outcomes at scale: “The O is an objective. Sarah Sydlowski, AuD, PhD, MBA is Audiology Director of the Hearing Implant Program and Associate Chief Improvement Officer at the Cleveland Clinic in Cleveland, Ohio. Dr. Sydlowski is Board Certified in Audiology with Specialty Certification in Cochlear Implants. Her clinical and research interests focus on implantable hearing devices, optimization of practice efficiency while maintaining strong outcomes, and development of innovative clinical delivery models. She has earned the Cleveland Clinic Distinguished Educator Certificate and is adjunct faculty at the University of Akron where she teaches the graduate Implantable Technologies course.Dr. Sydlowski completed her clinical doctorate at the University of Louisville, her externship at Mayo Clinic Arizona, and her PhD at Gallaudet University. By using product goals, empathy maps, and customer journeys, they were able to identify dysfunctions in their teams. Rayyan also mentions the Double Diamond method and how it helped them succeed. The Bad Product Owner: The Challenges of Being a PO Without Proper Training and Support In this segment, Rayyan talks about a common problem where a business analyst is suddenly made a Product Owner (PO) without any training or change in position. This leads to a lack of understanding of the backlog, customers, and detailed work required. Rayyan suggests that the system is responsible for such problems and offers tips to tackle them. He advises to drop everything and work with the new PO only, and suggests avoiding anti-patterns such as vague backlog items, bullet points, and lack of measurement of item value. I recently learned about the distinction between "movement building" and "community building": Community building is for the people involved in a community, and movement building is in service of the cause itself. A story I've heard from a bunch of EA groups is that they start out with community building. They attract a couple people, develop a wonderful vibe, and those people notoriously slack on their reading group preparations. Then, the group organizers get dissatisfied with the lack of visible progress on the EA path, doubt their own impact, and pivot all the way from community building to movement building. No funny pub meetups anymore. Career fellowships and 1-on-1s all the way. I think this throws the baby out with the bathwater, and that more often than not, community building is indeed tremendously valuable movement building, even if it doesn't look like that at first glance. The piece of evidence I can cite on this (and indeed cite over and over again) is Google's "Project Aristotle"-study. In Project Aristotle, Google studied what makes their highest-performing teams highest-performing. And alas: It is not the fanciness of degrees or individual intelligence or agentyness or any other property of the individual team members, but five factors: "The researchers found that what really mattered was less about who is on the team, and more about how the team worked together. In order of importance: Psychological safety: Psychological safety refers to an individual's perception of the consequences of taking an interpersonal risk or a belief that a team is safe for risk taking in the face of being seen as ignorant, incompetent, negative, or disruptive. In a team with high psychological safety, teammates feel safe to take risks around their team members. They feel confident that no one on the team will embarrass or punish anyone else for admitting a mistake, asking a question, or offering a new idea. Dependability: On dependable teams, members reliably complete quality work on time (vs the opposite - shirking responsibilities). Structure and clarity: An individual's understanding of job expectations, the process for fulfilling these expectations, and the consequences of one's performance are important for team effectiveness. Goals can be set at the individual or group level, and must be specific, challenging, and attainable. Google often uses Objectives and Key Results (OKRs) to help set and communicate short and long term goals. Meaning: Finding a sense of purpose in either the work itself or the output is important for team effectiveness. The meaning of work is personal and can vary: financial security, supporting family, helping the team succeed, or self-expression for each individual, for example. Impact: The results of one's work, the subjective judgement that your work is making a difference, is important for teams. Seeing that one's work is contributing to the organization's goals can help reveal impact." What I find remarkable is that "psychological safety" leads the list. While some factors in EA actively work against the psychological safety of its members. To name just a few: EA tends to attract pretty smart people. If you throw a bunch of people together who have been used all their lives to being the smart kid in the room, they suddenly lose the default role they had in just about any context. Because now, surrounded by even smarter kids, they are merely the kid. I think this is where a bunch of EAs' impostor syndrome comes from. EAs like to work at EA-aligned organizations. Objectives and Key Results (OKRs) are something I discovered in the book Measure What Matters by John Doerr. He uses some fantastic examples but what really stands out for me is why OKRs are better for businesses than traditional goal setting.
