"Strategic planning is creating certainty in an uncertain world." – Tim Fulton Strategic planning is essential for success in any business, yet many companies either overlook or struggle with the process. In this episode, Trace Blackmore welcomes back Tim Fulton, President of Small Business Matters, to explore the fundamentals of strategic planning and how businesses can chart their course for success.   Tim shares insights on why strategic planning matters, how to involve the right people, and how to create a plan that actually works. Whether you're a business owner, manager, or part of a team, this episode provides valuable takeaways to help you navigate uncertainty, set clear objectives, and execute effectively. Why Strategic Planning is Critical Strategic planning helps businesses stay focused in an unpredictable world. By analyzing past performance, assessing the present, and setting future goals, companies can adapt to changing markets, industry trends, and emerging technologies like AI. Who Should Be Involved in Strategic Planning? Successful planning requires input from leaders and key employees at different levels. Involving the right people fosters collaboration, avoids blind spots, and ensures that the plan is practical and actionable, rather than created in isolation. The SWOT Analysis: A Tool for Understanding Your Business A SWOT analysis (Strengths, Weaknesses, Opportunities, and Threats) helps businesses understand their position. Identifying strengths and weaknesses within the company, along with external opportunities and threats, provides a clearer strategy for growth and risk management. Executing the Plan & Measuring Success A strategic plan is only effective if it's executed properly. Setting SMART goals (Specific, Measurable, Achievable, Relevant, Time-bound) ensures clarity, while quarterly reviews and color-coded tracking (Green, Yellow, Red) help teams monitor progress. Methods like the 12-Week Year and OKRs (Objectives & Key Results) keep businesses on track and accountable. Why Having a Third-Party Facilitator Can Make a Difference An outside facilitator brings an objective perspective, helping businesses stay focused and engaged during planning. Leaders who try to both facilitate and participate often struggle to balance these roles. Involving an expert improves discussions and strengthens team buy-in. Common Mistakes in Strategic Planning & How to Avoid Them Many businesses fail in strategic planning due to poor communication, lack of follow-through, and ignoring potential risks. A strong plan must be actively maintained throughout the year to ensure long-term success. Tim Fulton joined Trace Blackmore to deliver essential insights into strategic planning, emphasizing clarity, involvement, accountability, and the power of facilitation. This episode challenges listeners to create meaningful strategies, fostering organizational resilience and success in any environment. In this episode of Small Business Matters, we tackle one of the most crucial steps for any small business owner: preparing to approach a lender for financing. With over 19 million new businesses formed in the last two years, accessing capital has become a common challenge for many entrepreneurs. However, many small business owners are simply not prepared when they step into a lender's office. Whether it's underestimating their capital needs, being unsure about the necessary documents, or misunderstanding how the lending process works, these gaps can prevent them from securing the funding they need to succeed. We invited on a great expert who knows the ins and outs of small business lending like few others: Craig Calafati. He is the Vice President of Arkansas Capital Corporation (soon to be rebranded as ACC), and he brings over 30 years of experience in commercial lending—including 25 years as an SBA lender to the conversation. Craig has helped countless businesses navigate the financing process. In this episode, he offers invaluable advice on what every small business owner needs to know before they approach a lender.

We're excited to bring you insights from a recent interview with Tim Fulton, President of Small Business Matters, Vistage Chair Emeritus, and Executive Coach. Tim is a returning podcast guest and a favorite among our listeners, bringing his wealth of knowledge to help you attract and retain top talent in today's evolving job market. Labor Market Insights: Navigating the New Normal Tim starts by addressing a common observation: “Most business owners would tell you the labor market has improved over the past 12 months.” This improvement is particularly notable for small and mid-sized companies. Businesses have adapted post-COVID, finding innovative ways to attract candidates from diverse backgrounds, different markets, and varying levels of education and skills. Flexibility is Key: Adapting to Workforce Needs A critical trend highlighted by Tim is the increasing need for flexibility. Companies are shifting from rigid work schedules to more adaptable models, such as offering hybrid work options and flexible hours. Tim emphasizes that the question shouldn't just be about remote vs. in-office work but rather, “Do I trust my employees?” This trust-based approach focuses on outcomes rather than the specific logistics of where and when the work is done. Embracing Modern Work Policies: Unlimited PTO and Remote Work Pre-COVID, concepts like unlimited Paid Time Off (PTO) and remote work were often dismissed. However, Tim believes that with the right employees, processes, and procedures, these policies can be effective across various businesses. The modern workforce, especially younger employees, highly values remote work options, making it a crucial aspect of job listings today. As Tim puts it, “Today ⅔ of employees are knowledge workers and work from home. The train has left the station, we are not going backward to office life as we knew it.” Crafting Compelling Job Listings Job listings must reflect the current job market's demands. Tim suggests including clear expectations regarding work location, flexibility, and growth opportunities in the description and the job results in the job heading. Additionally, platforms like Indeed, LinkedIn, your own company's website, and local colleges/universities are excellent for reaching a diverse pool of candidates. Effective Interview Strategies: Finding the Right Fit During interviews, it's essential to assess if the candidate can perform the job, fit within your company culture, and work well with you. Tim advises using behavior assessments and post-hire evaluations to ensure you're making the right choice. Group interviews can be beneficial when you have multiple strong candidates, and using a scorecard can help in making objective decisions. Ensuring the Right Hire: Comprehensive Evaluation To confirm you've made the right hiring decision, involve various stakeholders in the hiring process, conduct thorough reference checks, and use behavioral assessments to gauge the candidate's fit within your team. Conclusion: Prepare to Transform Your Hiring Process Tune in to the latest episode of Scaling UP! H2O to dive deeper into these insights and more from Tim Fulton. In this episode of Small Business Matters, Gary Stockton interviews Stephen Jordan of Sound Cybersecurity, a noted expert in the field, about the importance of email security for small businesses. They discuss the concept of DMARC (Domain-based Message Authentication, Reporting, and Conformance) and its role in preventing cyber breaches and email fraud. Stephen emphasizes the need for small businesses to implement DMARC to protect their email addresses, improve the reputation of their legitimate email messages, and be a good neighbor on the internet. He also highlights the challenges faced by small businesses in setting up and maintaining DMARC and provides advice on overcoming these obstacles. Additionally, Stephen shares real-world examples of how implementing DMARC has significantly reduced email fraud and phishing attacks for small businesses. He discusses the evolving role of DMARC in email security and predicts that it may become a requirement in the future. Stephen also addresses the importance of training employees to recognize and respond to phishing attempts effectively. Finally, he advises small businesses that outsource their email infrastructure to thoroughly evaluate the security measures in place and not to assume that everything is done.   Key Takeaways: DMARC is a powerful tool that can prevent cybercriminals from using a business's email addresses and improve the reputation of legitimate email messages. Only about 2% of all domain names have fully implemented DMARC, indicating a significant need for small businesses to prioritize email security. Small businesses should invest in security awareness training and testing to educate employees about phishing attempts and improve their ability to recognize and respond to them. Outsourcing email infrastructure does not absolve small businesses from the responsibility of ensuring email security. They should actively monitor and evaluate the security measures implemented by their email service provider. This week MEAT+POULTRY recorded one of the stories from the August edition of the magazine. Listen to the Small Business Matters feature. For most small meat processors who have ventured into off-premises catering, the COVID-19 pandemic hit like a ton of bricks. Cancellations were massive and unceasing across the industry. For Hess Meats Inc., a 105-year-old country meat shop in Willow Street, Pa., catering had become the main sail that powered their small family business. Then in mid-March, the ship seemed to have fallen off the edge of the Earth when large gatherings were prohibited. Third-generation operator Lloyd Hess bought out his brother Paul’s share of the business in 2016, and last year turned over 51% of the ownership to his own son, Eric. “We were just getting into our booking peak for catering for weddings and I got 19 cancellations in one day,” Lloyd said. “We do about 75 weddings a year and many were able to be rescheduled for later in the year or even into next year, but it almost brought us to our knees.

Meet the Heroes of Small Business Matters Series One. Each week, during the darkest days of COVID-19, we produced a podcast featuring a small business owner, and three thought leaders who help them get to where they need and deserve to go. All made possible through the incredible support of RBC. We went remotely across Canada to explore many sectors of our economy. We talked to startups, established businesses, first-generation Canadians to family-owned companies that spanned decades. Every one of them inspired me with their resilience, resolve, and ability to reinvent. In this podcast, I revisit each one to pay tribute to these heroes and to share what I learned along the way. Small Business Matters series, presented by RBC. Traci Shepheard (01:41) Traci Shepheard's lifelong dream was to be an entrepreneur building a health and wellness business. She invested her savings and purchased an Airstream Trailer, retrofitting it to create a 'rock star' experience. MeditationWorks is launched. As she starts the ignition, her wheels fall off when COVID-19 stops everything in their tracks, especially a studio where people meditate inside a trailer, even one as beautiful as Traci’s. Paul Hemburrow (04:14) Paul and his partner buy a profitable business that rents TV sets to patients in hospitals and then reinvents it to offer a suite of innovative tools that patients can access at their bedside while benefiting the hospital and healthcare. Health Hub Solutions finally get the breakthrough they need but COVID-19 arrives and no one is focused on the future, just surviving the day. Lisa Taylor (06:08) A powerful insight leads Lisa Taylor to reinvent the future of work. Many people were satisfied at work, but not fulfilled. Lisa left the security of a great job to launch the Challenge Factory, a research-based, process-driven consultancy that helps companies create productive cultures where people work with a higher purpose. She moves from the uncertainty of a startup to the complexities of leading a growing business, only to have today's economic uncertainty, turn her business upside down. Joe O'Brien (09:11) Joe O'Brien is a gifted entrepreneur operating his tourism business, O'Brien Boat Tours, from St John's Newfoundland. He captains his guests to the edge of the world, with whale watching, giant icebergs, and a wild bird sanctuary, mixed in with the songs and spirit of Newfoundland and Labrador. are on offer. Joe shares his story of growing up in a fishing village and having to reinvent when the Cod disappeared. COVID-19, requires Joe to reinvent once again. Kristi Knowles (11:01) Kristi knows that the company needs a rebrand if they are going to battle international food giants for market share.  Mother Raw is born, and the legacy of the Founder, and her mission of 'Good on Good'  is woven across every consumer, retailer, and employee touchpoint. Manufacturing in Canada and in 5000 locations, can Kristi finance this growth and get the attention she feels Mother Raw deserves? Carly Shuler (12:49) After a five-year stint with Sesame Streets Labs in New York, and getting her Masters in Education at Harvard, Carly returns to Canada and creates Hootreading.com. Why? Carly knows that kids who love to read will spend a lifetime loving to learn. Hootreading matches students with real teachers, and with Carly's proprietary technology and teaching methods, her business takes off. Her concern is that she might draw the attention of multinationals who will go after her market share with their deeper pockets. Jennifer Menard (14:29) Jennifer Menard’s life has been about reinvention, regardless of her circumstance, openly sharing her life story growing up in a broken home, but persevering to become a successful entrepreneur. Finding her path through a mentor who employed her and then subsequently encouraged her to buy the business she helped build. Jennifer rebrands, brings in a partner and Staff Shop is born, staffing events across North America and the Caribbean. Her business is all is promising until COVID-19 cancels every event.  Ernesto Gomez (17:12) Ernesto Gomez is a first-generation Canadian who fell in love with food watching and then helping his mother and grandmother prepare meals in their kitchen. Curiosity led him to explore Chinese and Italian food and travel the world, feeding his mind with possibilities. A chance meeting in Vancouver kick-starts Ernesto’s latest venture - Nuba Restaurant. Armed with a war chest, they set their sites on a new location in Spain and then COVID-19 attacks in more ways than one. They have to shut down their restaurants, and Ernesto catches the virus. Francois Theriault (20:04) Surmesur, an innovative, personality led tech-enabled made-to-measure men's wear retail chain. Francois and his brother Vincent understand customer service better than most. Instead of selling a made to measure suit, they train their staff to sell into a moment that someone wants to own. They combine this insight, with a personality led shopping experience, and state of the art technology. Their skills as entrepreneurs lead them from one store in Quebec City to expansion across Canada and into the United States and Mexico. Then COVID hits. Sheena Russell (22:07) Sheena Russell is the co-founder of Made with Local. Sourcing local ingredients and working with social enterprises to employ people who have barriers to the mainstream workforce, Sheena achieves B-Corp status, When COVID hits, the government orders this 'high risk' segment of the population into isolation, leaving Sheena with a ton of orders to fill and no one there to help her. Sheena makes a trademark entrepreneurial move - she jumps in with her family to bake, make and ship products, and fast-tracks a new product that is perfect for these times.  My Closing Thoughts (24:15) Despite the challenges they faced, entrepreneurs find a way to get back up in the horse to ride again. “They don't just find an opportunity. They create it” They create our economy and our jobs. These entrepreneurs inspire not only their children and their employees, they inspire all of us to make our destiny a matter of choice, not chance.

Jeanne Beker, one of the world's leading fashion authorities, Sabrina Geremia, Head of Google Canada, and Lolita Guerrera, VP of RBC Retail, are the experts in this episode.  They offer powerful advice to co-founder Francois Theriault on how to reposition Surmesur, an innovative, personality led tech-enabled made-to-measure men's wear retail chain, to compete in a post COVID economy. Two of their ideas Francois acts upon immediately, a testament to the power of bringing entrepreneurs together with thought leaders to chart a profitable path forward. Francois and his brother Vincent understand customer service better than most. Instead of selling a made to measure suit, they train their staff to sell into a moment that someone wants to own. Walking down the aisle, presenting in a boardroom, looking sharp for that first date. They combine this insight, with a personality led shopping experience, and state of the art technology. The result is fabulous, fitted, and affordable made to measure fashion for men and a loyal customer base. Their skills as entrepreneurs lead them from one store in Quebec City to expansion across Canada and into the United States and Mexico. Then COVID-19 hits. Weddings are cancelled, presentations are now done from the neck up over Zoom, and stores are closed. In classic entrepreneurial fashion, the Theriault brothers start selling masks to generate much-needed cash flow to invest in the reinvention of their business. Small Business Matters series, presented by RBC. Francois finds inspiration in Asia (02:08) Realizing that a career in finance is not for him, Francois, shortly after graduating, spends a year travelling Thailand, Laos, Cambodia, India and China. Inspired by the suit shops in China and Thailand, where custom-fit suits are the fraction of a cost of those in Canada, Francois and his brother decide to go into business. A better way to buy suits - a perfect fit (03:01) The service experience gained while working in restaurants, combined with the idea of custom-fit suits, the Thériault brothers begin their entrepreneurial journey, not just selling suit but selling experiences. Getting to truly know their customers and building relationships, sets them on the road to success. With 10 stores across Canada, the United States and Mexico, they build a business founded on a culture of empowerment and with staff with personality. A new way of doing business (06:20) COVID-19 upends their business. Face-to-face relationships are no longer possible and their customer's requirements have changed too. From suits to sneakers, causal wear now dominates, but will this be a viable option for Surmesur? Realizing they need to reinvent themselves, for Francois, digital stands out as a key factor for success. Operating in a post COVID economy (14:18) Jeanne Beker http://www.jeannebeker.com/about/, Style Editor at TSC and Creative Director, believes Surmesur can broaden their appeal by offering tailored suits for woman. Sabrina Geremia, VP & Country Director at Google, Canada believes Francois “has the opportunity to treat his website as a flagship store” and Lolita Guerrera, VP, Commercial Markets, Retail, RBC, points out Surmesurs’ resilience in pivoting from suits to masks. Tonys final thoughts (25:27) Francois has a burning desire to succeed and one word describes his life and his business: “transformation”. Passionate about quality and to truly understand their customers moments that matter, Surmesur designs outfits that are both an expression and a vessel to take them there. “There's no doubt in my mind, you will continue to transform and not just as a business, but transforming the customer's employees that you feel so honoured to serve.” Links and References François Thériault, Co-Founder at Surmesur - https://www.linkedin.com/in/francois-theriault-8280b227/ https://www.surmesur.com Jeanne Beker, Style Editor at TSC , Author, Keynote Speaker, Host, Freelance Journalist, Creative Director - https://www.linkedin.com/in/jeanne-beker-109a501b/ http://www.jeannebeker.com/about/ Sabrina Geremia, VP & Country Director at Google, Canada - https://www.linkedin.com/in/sabrina-geremia-028644/ https://about.google/ Lolita Guerrera, VP, Commercial Markets, Retail, RBC

Tim was a Vistage chair for 16 years, retired from Vistage in December 2018 and currently enjoys chair Emeritus status. In 1992, he started his own small business consulting firm, Small Business Matters. He has an award-winning newsletter and has self-published two different books and co-hosts a popular podcast. He also hosts one of the largest annual events in Atlanta for small business owners. What are some of the entrepreneurial myths that you're aware of? There are some myths about entrepreneurship that just tend to pervade no matter what. And so, an example, many of your listeners may be familiar with the book, The E-Myth, one of my favorite books of all time, written by Michael Gerber. We tend to think that most small businesses are started by entrepreneurs, you know, people with great ideas and initiative and drive and vision. Kerber found that it’s not the fact that most small businesses instead are started by, by the term he used was technicians. A technician is someone who has a particular skill and expertise and experience that causes them to then want to start a business around that experience. So that the technician is the chef who opens up the restaurant or the attorney who starts as his or her own law practice. And so that's how most small businesses get started not by the ideal so to speak entrepreneur, but by the technician. So entrepreneurship is on the decline in the US. Why is that? One is, health insurance, which is always kind of a hot topic. But when they study that they found that fewer people are starting businesses because they're afraid of losing their health insurance, because maybe they have a pre-existing condition. We've also got an issue around immigration. But the reality is we have more restrictive immigration policies today. About 30% of new business startups can be directly tied to immigrants, people who have just joined this this country. About 30% of new startup activity due to immigration. When we restrict immigration, it just makes sense that we're also restricting small business. The third factor that comes into play is capital. When businesses first get started, many of them need startup capital. And for some, that means going to relatives, family members. For others, it means going to a bank. And ever since the recession in 2008, bank capital has become increasingly difficult to acquire. Any suggestions for those that do have a business and helping them grow and take it to the next level? So a couple ideas around growing the business. One is the importance of having a plan. You've got to have a business plan. But the reality is that the SBA has studied this, the Small Business Administration, fewer than 20% of all small businesses have any type of plan. Again, you look at failure rates in small business it's more than 50%. And some judge it to be 75-80% of small businesses fail within five years. I think there's a connection between those two, that if a business does not have some type of plan, business plan in place, they’re at risk of failure. Can you share with our listeners one of your most successful or favorite networking experiences that you've had? There was a book that was written, you may be familiar with it. The book is called Netweaving. It takes a very different take that weaving suggests or ask the question, when I meet you for the first time, what can I do to help you? What in this short conversation, what could I learn? That would put me in a position where I could be a benefactor of yours? So maybe it's connecting you with someone within my network? Or maybe it's recommending a book? Or maybe it's inviting you to another event that might be advantageous, but it's just turning the table. How do you stay in front of and nurture all of these relationships that you've created over time? It was doing what I think a lot of people do and it was attending different networking events or the Chamber of Commerce, or an industry group in today's world or maybe using LinkedIn to just reach out to people. Rather than going to events. I began hosting my own events. And it started six, seven years ago, I began hosting a conference here in Atlanta. It's called the Small Business Matters conference. And I thought, wouldn't it be neat to have my own conference and I could invite people maybe who've never met, and they'll get a chance to meet people from this group, get to meet people from another group. And I'll bring in some speakers and just have a one-day event where instead of me going to try to find people, people are going to come to this event. And once a month, I host a networking lunch. And I invite people to come to lunch and I bring in a speaker. What advice would you offer that business professional who's looking to grow their network? One would be, I would want to be very strategic. I want to try to be as strategic as possible. Am I looking for a certain professional? Am I looking for attorneys? Am I looking for engineers? Am I looking for people older than me? Am I looking for people younger than me? I'd want to be very strategic about what that might look like in terms of growing my network. I'd want clarity around the return on investment. Am I doing this for more sales? Am I doing this to add value to my business? Am I doing this because I just want to enlarge my sphere of influence? But I think I want to be really clear about my rationale, my purpose for expanding the network. If you could go back to your 20-year-old self, what would you tell yourself to do more of less of or differently with regards to your professional career? I've been a prolific reader over the last decade. And I think back to my early 20s, that was not the case. And I have found that to be such an integral part of my life now in terms of learning that I would have been more mindful of reading and of learning. That's one. Two so when I was young, I just felt like so much had to be done alone by myself. And I didn't know that there was a vistage group. And if I had I'm not sure I would have joined it, or a peer group just didn't seem natural. Through my 20s, maybe into my early 30s, I began to understand the power of having peers and leveraging those peers. So I think I would have done that earlier. Also, if I were to go back to my early 20s, I would have started taking a month off a sabbatical sooner. Tim Fulton is a serial entrepreneur turned small business consultant and executive coach, an award-winning author, and a nationally recognized advocate for small business. ----- Do you feel like your business has stalled out after years of successful growth? Are you struggling to hire talented people that will stay with the company for years? This week I spoke on these issues with the accomplished Tim Fulton, author of Small Business Matters. Tim currently services as a Vistage Group Chair. Vistage is an international membership organization for CEOs and Presidents that encourages them to learn from each other. One of the fascinating things we discussed was the growth barrier that many businesses – including successful businesses – face after several years in operation. Many owners and entrepreneurs find that around this time their growth suddenly stalls out. It’s no surprise that many panic! But experienced business owners know that this is common, especially as company reach a certain point of growth. A time comes when the business owner has too many balls in the air and has to stop juggling: In other words, the business needs to shift to focus more on teams and an organization system. The owner must learn to delegate, too! Alongside this is the problem of hiring talented employees. As Tim advises, hire early and expect turnover (as much as 75% turnover in many cases) to find the right talent for your business. It’s alright to let people go if, after a month, you are sure they aren’t a good fit. Don’t be afraid to put in time and effort to create a good team! This period of growth also means that owners need to start thinking about the company culture: Will bringing in so many new people threaten the work relationship of those who have been there since the beginning? How can you encourage a healthy culture during these times of expansion? If you’d like to learn more about our interesting conversation, listen to the full episode! Thanks for listening today! Tim Fulton is a nationally recognized small business consultant and advocate. He has been involved in the field of Entrepreneurship for the past thirty years as a successful business owner, a small business counselor, and as an adjunct university professor. In 1994, he started Small Business Matters, an independent management consulting and training practice. During this time he has worked with companies such as Lucent Technologies, Carlson Companies, Insignia ESG, and Georgia Power.  Tims past work experience also includes serving as the assistant director of the Small Business Development Center at Clayton State University and the Director of the Family Business Institute at Florida International University. He has worked with thousands of business start-ups and existing business entities as a catalyst for starting and growing their business enterprise. Tims own entrepreneurial experience includes the ownership and operation of several fast-growing retail and service businesses. Each of which resulted in successful M&A opportunities. In addition, he was one of the founders of a successful Atlanta-based INC 500 internet software company. In my conversation with Tim, we rewind all the way back to his first business, fresh out of college. Instead of taking his MBA to Wall Street like most of his friends, he went to run a fledgling, on the brink of failure, tire and auto repair shop. By leading by example and rolling up his sleeves to do the dirty work, Tim turned around, scaled and sold the business within five years. It was so much fun, he did that several more times before taking his experience and helping small business owners all over the world.
