Retirement researcher Stefan Sharkansky explains why the 4% rule often leaves retirees underspending — and how a more flexible, math-driven approach can lead to a better retirement experience. For decades, the 4% rule has been treated as a gold standard for retirement spending. In fact, I made video about it on my YouTube channel. If you ask most retirees how much they can safely spend, the conversation quickly turns to probabilities, simulations, and avoiding failure. But what if the real risk isn't running out of money — it's not using it well? In this episode of Retire Today, I'm joined by Stefan Sharkansky, whose background in math and computer science led him to question how retirement spending strategies are actually designed — and what they optimize for. As Stefan put it plainly, “Under the average market scenario, following the safe withdrawal rate of 4% would leave you with more when you passed away than when you started.” In other words, many retirees are leaving too much money on the table in their retirement spending plan. The Problem With “Safe” Withdrawal Rates Most retirement spending research focuses on one outcome: not running out of money. Advisors often present plans as probabilities — a 90% or 95% chance of success — where “success” means the portfolio never hits zero. But this framing runs the risk of missing what retirees actually care about. After all, if you have a 90% probability of success, what that really means is that 89% of the time, you could have spent more. That insight flips traditional planning on its head. Instead of asking, “What's the safest amount I can withdraw?” the better question becomes, “What level of spending lets me live well — while staying adaptable if conditions change?” Why Retirement Spending Isn't Constant One major flaw in the 4% rule is the assumption that spending stays flat year after year. Real life doesn't work that way. Spending often starts higher in early retirement with travel and experiences, dips in later years, then rises again due to healthcare needs. Taxes also change as retirees shift between taxable accounts, IRAs, and Roth accounts. As Stefan noted, “This idea of constant spending never exists in the real world.” Any retirement spending plan that assumes otherwise is solving the wrong problem. A Salary-and-Bonus Approach to Retirement Stefan's research introduces a different framework — one that mirrors how people actually lived during their working years. He described a model where retirees create: A stable, inflation-protected income base using Social Security and a ladder of TIPS (Treasury Inflation-Protected Securities) A variable ‘bonus' income driven by long-term stock performance “You have your salary from Social Security and your TIPS,” Stefan explained, “and then you get a bonus based on how the stock market does.” In strong markets, spending can increase. In weaker years, spending adjusts — while working to help maintain long-term security. The key is that adjustment is assumed, not treated as failure. Rethinking Risk Tolerance Traditional risk tolerance focuses on portfolio volatility — how much account values swing up and down. Stefan argues retirees should think differently. “Risk tolerance should be about how much variability in income you're comfortable with,” he said, “not just what percentage of stocks and bonds you hold.” Some retirees prefer a higher guaranteed income floor with less variability. Others are comfortable with more income fluctuation in exchange for higher long-term spending. The right plan aligns income stability with personal preferences — not arbitrary rules. Why This Matters Many retirees say the 4% rule “doesn't work for them” — not because it's unsafe, but because it doesn't generate enough income to support the life they want. Stefan's research shows that when you plan for flexibility, rather than perfection, you can often spend more, not less — while still maintaining control. The goal isn't to maximize your ending balance. It's to maximize your retirement experience. Ultimately, you need to make your retirement spending plan in a way that not only is within your means, but meets your retirement goals. I'm not sure if you noticed this, but there is a massive gap between what salespeople and leaders know and what they actually do. I’ve written 18 books and trained hundreds of thousands of salespeople. I can’t tell you how many times someone comes up to me and says, “Jeb, I read Fanatical Prospecting. Great book. But that stuff doesn’t work for me.” Or they’ll say, “I tried that objection handling technique you taught, but it didn’t work, so I went back to what I was doing before.” Here’s what they don't understand: The problem isn’t the technique. The problem is that they gave up too soon. The brutal truth is that most people fail to implement what they learn. The Skate Park Lesson A couple of weeks ago, I was traveling for business, working with one of my clients' sales teams. One afternoon, I decided I needed some exercise, so I went for a walk. Along the way, I came across a skate park where kids were riding their skateboards and doing tricks. There was a bench nearby, so I sat down to watch for a while. Close to me was a group of young guys, probably 13 or 14 years old. They were huddled around a phone watching a YouTube video of someone doing a particular trick on their skateboard. They watched it, talked about it, and then one of them threw his skateboard down and attempted the trick. He immediately fell off and failed. The next kid tried, and he failed. Then the next one and the next one. All of them failed to do the trick. So what did they do? They went back and watched the YouTube video again. Then they threw down their boards and crashed and burned, but this time, slightly less dramatically than the first time. They repeated this process over and over. Watch the video. Try the trick. Fail. Watch again. Try again. Fail a little less badly. Until finally, one of them nailed it. When he landed the trick, they all erupted. Clapping, fist pumping, and cheering. And once one kid got it, the rest of them started getting it too. They practiced until they had the trick nailed down, then went back to YouTube to find another trick to learn. At that point, I got up and headed back to my hotel. But as I was walking, I couldn’t stop thinking about what I’d just witnessed. Too Often, We Give Up too Soon How often do we do the exact opposite in business and sales? We read a book, watch a video, listen to a podcast. We hear about a technique or concept that sounds really good. And we think, “Yeah, I’m going to try that.” So we give it one shot. Maybe two if we’re feeling ambitious. And when it doesn’t work perfectly the first time, we say, “Well, this doesn’t work for me,” and we give up and never try it again. Or worse, we read the book, feel really good about the concept, then put the book down and never even attempt it at all because we've already convinced ourselves it wouldn’t work for us before we even tried. But here’s the thing: Those kids at the skate park didn’t look at that trick and say, “This looks hard, it probably won’t work for me.” They looked at it and said, “We’re going to figure this out.” They understood something that most adults have forgotten: Just because you read about something or see someone else do it, doesn’t mean you’re going to master it on the first try. The Homemade Yogurt Failure Paradigm As I was walking back from the skate park, this lesson reminded me of something that had happened to me over the holidays. I’d seen something in my news feed about making homemade yogurt. It looked interesting, so I bought some milk, studied the recipe, and made an attempt. And I failed. My concoction didn’t turn into yogurt at all. My immediate reaction was, “Well, this isn’t going to work; it must be a bad recipe.” I gave up after one failed attempt. But after watching those kids at the skatepark, I realized the giving-up-too-soon trap I'd fallen into. So when I got home from my trip, I went back, reread the recipe, walked back through my steps to figure out what went wrong, and tried again. This time it worked, and I actually made yogurt. The recipe wasn’t the problem. My execution was the problem. And I only figured that out by trying again. The Human Overconfidence Fallacy Here’s the lesson: We are all susceptible to this human fallacy of believing that we can read something, watch something, or hear something once and then immediately do it perfectly. When it doesn’t work the first time (or even the second time), we conclude that the technique is flawed, or it won't work for us, or our situation is unique and different. But the truth is, we gave up too soon, before we gave the technique a fair shot. That’s just being human. We’re wired for overconfidence, instant gratification, and immediate results. When we don’t get them, we move on. Why This Matters in Sales Let me bring this back to sales, because this pattern will absolutely kill your results. You read a book on prospecting, learn a new cold calling technique, watch a sales training video on objection handling, or attend a conference or training and learn new ideas. Then you try it. Maybe it feels awkward, or the prospect reacts differently than you expected. Maybe you stumble over the words, or you get shut down and rejected. So you conclude it doesn’t work, and you go back to what you were doing before, which, by the way, wasn’t working either. That’s why you were looking for something new in the first place. Here’s what you’re missing: Sales is and always has been a numbers game. Statistics and the law of averages matter. Even the best techniques don’t work 100% of the time. You have to use them enough times to see the patterns and to understand what’s working and what needs adjustment. The Iteration Process Those kids at the skate park weren’t just repeating the same failed attempt over and over. They were iterating. They’d try the trick, fail, and then make a small adjustment. They’d watch the video again, notice something they missed the first time, and then talk to each other about what went wrong and what to try differently. That’s the process: Try, fail, learn, adjust, try again. But most people skip the “learn and adjust” part. They just try, fail, and quit. Let me give you a sales example. Say you’re trying a new prospecting email template. You send it to ten prospects and get no responses. The try-fail-quit people conclude the template doesn’t work. But a try-fail-learn-adjust-try again high performer would ask: Did I send it to the right prospects? Was my subject line compelling? Was the timing right? Did my call to action make sense? Should I test a different version? They’d iterate and test different variables until they figured out what worked. That’s what separates top performers from everyone else. They don’t give up after one attempt. Instead, they iterate until they succeed. The Success Leaves Clues Principle Here’s something else those kids understood: If someone else is doing something successfully, that means it’s possible. When they watched that YouTube video, they didn’t say, “Well, that guy is just naturally talented.” They said, “If he can do it, we can figure out how to do it too.” This is the “success leaves clues” principle. If someone else is making something work, that’s proof it can work. Your job is to master their patterns and believe that you can make it work too. When you read a book like Fanatical Prospecting, and you see examples of people who built massive pipelines using these techniques, that’s not fiction. Those are real people who learned how to execute these strategies. When you watch a training video and see someone handle an objection smoothly, that’s not magic. It is someone who practiced that response dozens or hundreds of times until it became natural. The clues and evidence are there. The only question is: Are you willing to put in the practice and endure the failures until you get there yourself? The Practice Paradox Here’s the paradox that trips people up: The techniques that work best often feel the most awkward at first. That’s because they’re different from what you’ve been doing, and anything different feels uncomfortable. For example, when I teach salespeople to slow down and use silence in negotiations, they hate it. It feels unnatural. They want to fill the silence with words. But the ones who push through that discomfort and practice using silence close bigger deals at better margins. When I teach salespeople to ask for referrals using a specific framework, they feel like they’re being pushy or scripted. But the ones who practice the framework until it becomes conversational generate more referrals than they ever thought possible. The discomfort is temporary. The results are permanent. But you have to get through the discomfort in order to get to the results. 5 Keys to Mastering New Sales Skills So, how do you actually implement what you learn? Here’s what I recommend: First, commit to practicing any new technique at least twenty times before you decide if it works. Not once. Not twice. Twenty times minimum. That’s how long it takes to get past the awkwardness and start seeing results. Second, track your results. Don’t rely on your feelings about whether something is working. Write down what happened each time you tried the technique. Look for patterns and notice what’s improving. Third, iterate. If something isn’t working after multiple attempts, don’t just abandon it. Adjust it. What needs to change? What variable can you test differently? Fourth, find someone who’s making it work and learn from them. If you’re struggling with a technique that others are using successfully, reach out to them. Ask questions. Watch how they do it. Fifth, be patient with yourself. You’re not going to master anything instantly. Give yourself permission to be bad at something new while you’re trying to master it. Your Homework this Week Here’s what I want you to do this week: Pick one technique you learned recently – from a book, a podcast, a training – and commit to trying it at least twenty times this week. Track what happens each time. Notice what’s working and what’s not, make small adjustments, and keep at it. Because here’s the truth: The techniques work. But you must put in the work before they will work for you. Those kids at the skate park didn’t give up after the first fall. They kept going until they nailed the trick. That’s what separates winners from everyone else. Not talent, luck, or some magical gift. Just the willingness to try, fail, learn, adjust, and try again until you get it right. And remember, when it’s time to go home, make one more call. Because that one more call is one more rep, one more attempt to get better, and one more step toward mastering your craft. And how can, uh, on a day-to-day, uh, basis can those people get their heads around what AI is and then help them, um, you know, leverage ai more [00:00:16] Vince Menzione: talking about leadership, Microsoft’s leadership around frontier firms. How should partners think about frontier firms? [00:00:23] Cyril Belikoff: Yeah, it’s a great question. [00:00:25] Cyril Belikoff: Uh, in the last, you know, six months or so, we introduced, uh, this concept of a frontier firm, which is really around an organization that is AI first. Yeah. Uh, now of course that’s not new. Um, but really we wanted to try and leverage all the experiences that we’ve had with many, many customers and partners and put it into some sort of. [00:00:47] Cyril Belikoff: Success framework and provide sort of, uh, uh, ingredients, if you will, on how to best get there. And so we came up with the success framework for Becoming Frontier, uh, in, in four areas. One is about, uh, enriching employee experiences, reinventing customer engagement, reshaping business process, and bending the innovation curve. [00:01:07] Cyril Belikoff: And if you look at any of the innovation that’s happened around AI and, and, and becoming AI first, um. All of the projects that we’ve done, the thousands, the tens of thousands of projects on a LA we’ve done have fallen into one of those four categories. So we really, we, we spoke about the success framework and how we can help customers, you know, become frontier. [00:01:28] Vince Menzione: Take us through it one more time. Maybe just a, a, a few, a little comment on each one of those four, because I think, yeah. Every single one of ’em standing on their own is so important for organizations. [00:01:36] Cyril Belikoff: Yeah. That if you really think about it, it’s about how are we driving business outcomes. So the first one is en enriching employee experiences. [00:01:44] Cyril Belikoff: Nice. So each of us is an employee of some organization. And how is that organization enriching that experience, leveraging AI so that individuals can do great work, uh, whether they’re a developer. Or a marketer like myself or a salesperson or someone in HR or finance, AI is changing our daily operations. [00:02:06] Cyril Belikoff: And how can, uh, on a day-to-day, uh, basis can those people get their heads around what AI is and then help them, um, you know, leverage AI more? Then there’s reinventing customer engagement that’s really about. Our, our customer’s customer. And so how do we rethink that, uh, help them rethink those engagements with ai. [00:02:28] Cyril Belikoff: The third is reshaping business process. Of course, uh, we know about the opportunity with AI and agents and how we can streamline process, you know, remove hurdle, move, remove friction, make it faster and easier. Then the final is about bending the innovation curve, and that’s really about the new wave of, of experiences and applications and maybe even business models that might come up for our customers and how we help them with ai. [00:02:54] Cyril Belikoff: So, uh, like I mentioned, this concept of becoming frontier is relatively new, but we have the success framework on those four areas and, and deep experience in those four areas where we’ve helped, you know, thousands and thousands of customers over the last three or four years. [00:03:09] Vince Menzione: So you lead the Azure partner business. [00:03:11] Vince Menzione: How do you think about product strategy and can you share more about Azure partner opportunities specifically? [00:03:21] Cyril Belikoff: Yeah. Um, I’ll take a little, a, a minor step back and talk just more broad, more broadly about, uh, Microsoft and then I’ll drill into Azure. It’s a great question. I love Azure. As you know, I’m Yes. [00:03:32] Cyril Belikoff: Um, part of the Azure team, um, but I, I mentioned becoming Frontier and at. At, um, at Ignite, we announced some company-wide announcements around products that we have available to help fulfill on those promises of becoming Frontier. Um, we announced three, what we call IQs, a work iq, a Fabric IQ, and a Foundry iq. [00:03:54] Cyril Belikoff: Those are really the intelligence within the organization that your AI and agents can leverage as a platform to get smarter. So Work IQ is essentially the knowledge about your employees and how your employees work. Um, of course, that’s, uh, confidential and proprietary to you, so no one else gets to see it. [00:04:12] Cyril Belikoff: Yeah. But we provide you with the ability to leverage that information so that employees can, you know, work better. Then Fabric iq, that’s the how your business operates. Uh, so your business processes and then Foundry iq, that’s the sort of business knowledge, how, you know, different types of knowledge, whether it’s a database or a web storage or. [00:04:31] Cyril Belikoff: Document storage and how you can curate that so that you can have AI and agents sort of get smarter in the organization. Nice. And then of course, observability. You want to be able to observe all of this as an organization. AI can do interesting things and so you want to, you know, govern and observe. And so we announce this thing called Agent 365. [00:04:49] Cyril Belikoff: They’ve got a lot of news, which, um, just think about that as a, um. Like Microsoft 365 provides security and identity for a human agent. 365 does that for agents. So of course you want to make sure that agents, uh, have access to some things, not everything. They have an identity so you can track them and what they’ve, and what they’ve done on your behalf. [00:05:12] Cyril Belikoff: Um, and, uh, there’s observability in terms of, you know, how they operate. So we made a ton of product announcements to serve how we are helping customers becoming frontier. So lots of great new and, and lots of opportunity. ’cause as you, as you know, um, in ai it’s not only about the technology implementation or project identification, there’s a lot of change management there, um, in, in, in the technical systems, but in humans like. [00:05:40] Cyril Belikoff: We all workers today, and we, we operate our daily work in a certain way. In order to operate differently with ai, we have to train ourselves and there’s a bunch of change management opportunity for partners in addition to the technology adopt, uh, adoption implementation opportunity. So that’s sort of at the all up Microsoft level for Azure. [00:06:01] Cyril Belikoff: Obviously Azure’s, you know, fabric and foundry I mentioned earlier, that’s part of Azure and so yeah. Azure is the AI foundation, but we have other areas that customers are looking to us for. First is, you know, core migration and modernization. There are many customers that have plenty on premises estate and in order to Yeah. [00:06:19] Cyril Belikoff: Put AI around their data, it needs to be in the cloud. Exactly. Um, and so we’re still working with customers to migrate and modernize their infrastructure and then build a unified data platform. Uh, sort of the next area. Once they get the, their data in the cloud, they wanna stitch it together, whether it’s structured data or unstructured data into one sort of experience. [00:06:41] Cyril Belikoff: And then finally, obviously you wanna build AI apps and agents on top of all of that. So those are three major areas and tons of opportunities for partners, you know, in those areas. Uh, through things like our incentive programs, uh, Azure accelerates our, our, um, program for software companies or ISVs IV success, all layering out incentives, programs, and assistance to help customers in those three or four areas. Bryan Kohberger wasn't invisible. He wasn't quiet. According to a new lawsuit filed by the families of his four victims, Washington State University received at least 13 formal complaints about his threatening, stalking, and predatory behavior in a single semester—and allegedly failed to act in any meaningful way. Today on True Crime Today, former FBI Special Agent Robin Dreeke breaks down what these warning signs mean from a professional threat assessment perspective. Robin served 21 years with the Bureau, including as Chief of the FBI's Counterintelligence Behavioral Analysis Program, and he specializes in understanding the behavioral patterns that precede violence. The lawsuit describes WSU faculty and staff creating informal warning systems because they felt the institution wouldn't protect them. A professor allegedly predicted Kohberger would sexually abuse students if given a PhD. Women reportedly needed security escorts to their cars. Students fled classrooms. And according to the families' complaint, WSU chose not to remove Kohberger—allegedly because doing so might expose the university to a lawsuit. Robin explains why institutions make that calculation, what 13 complaints in one semester should trigger operationally, and how threat assessment programs are supposed to function when warning signs stack up this high. The families are calling these murders "foreseeable and preventable." California's mental health conservatorship system has a 57% failure rate. More than half of the people released from conservatorships deteriorate afterward. The state's response? Follow-up care is voluntary.Nick Reiner was under a court-ordered LPS conservatorship in 2020. A judge found him gravely disabled. A licensed fiduciary named Steven Baer was appointed to oversee his treatment. He could be forced to take psychiatric medication. He could be placed in a locked facility against his will. The system intervened.Then the conservatorship expired in 2021. It wasn't renewed. And for four years, no one with legal authority was watching.On True Crime Today, we expose the seven structural failures built into California's conservatorship law.
