Leadership development can take two distinct types: horizontal and vertical. Horizontal growth targets on adding new skills, knowledge, and competencies broadening what a leader can do. Vertical development, on the other hand, alters how a leader thinks, perceives, and responds. This enables leaders to handle complexity, stress, and uncertainty by increasing maturity, emotional regulation, and perspective. While horizontal development can make a leader more capable in the short term, vertical growth boosts their ability to inspire and create lasting value. However, to achieve sustainable leadership impact, understanding both is the key.  Ryan Gottfredson is a leadership expert, author, and researcher specializing in vertical development and organizational psychology. He is the founder and owner of Ryan Gottfredson LLC. He helps organizations vertically develop their leaders primarily through focusing on mindsets. He is also a leadership professor at the College of Business and Economics at California State University-Fullerton. Ryan is the author of the USA Today and Wall Street Journal bestseller ‘Success Mindsets: The Key to Unlocking Greater Success in Your Life, Work, & Leadership'. He joined us today to talk about vertical development, which transforms leaders at their core.    HIGHLIGHTS [02:25] Vertical development vs. horizontal development.  [05:00] Maturity in vertical development.  [07:19] Self-protection vs. value creation.  [11:26] Developing metacognitive skills.  [15:30] Jim Collins' Level 5 Leadership Framework.  [23:12] Challenges of level 5 leadership.  [27:13] The window of tolerance.  [32:00] Managing stress at the moment.  [35:50] Practical strategies to manage stress.   KEY TAKEAWAYS Notice if your instinct under pressure is to protect yourself or create value.  Resist the emotional comfort that can come at the expense of long-term innovation and growth. Even transformational leaders have flaws, accept imperfection.  Prioritize value creation over self-protection.  Recognize your current ‘window of tolerance' and notice what triggers you out of it.  Manage stress proactively and avoid slipping into the self-protection mode.    RESOURCES Good to Great: Why Some Companies Make the Leap...And Others Don't  by Jim Collins  amazon.com/Good-Great-Some-Companies-Others/dp/0066620996    Connect with Ryan Gottfredson LinkedIn - linkedin.com/in/ryangottfredson/  Website -  ryangottfredson.com/  Instagram - instagram.com/ryangottfredson/  Amazon - amazon.com/stores/author/B07WVT2Z8T    Orange County Restaurant Recommendations (Bonus!) https://www.elfarolitomex.com/ https://www.tacosloscholos.net/   90-Day High-Performance Dashboard You can't afford to let your people drift. The design effectively forces you to drive your big toe into the board to improve your stability. I was pretty arrogant going into my first session on the MOBO Board. How hard can it be to balance, right? Well, I was humbled pretty quickly! Even if you're a good runner, better balance, stability, and proprioception is going to help you have a more powerful stride and prevent more running injuries. You'll learn how to improve the efficiency of the kinetic chain from your hip to your big toe. Because as Jay likes to say, it's not just how strong you are, but how well you use that strength. I was recently at a weekend physical therapy workshop (lol I was the only running coach) and learned how important (and rare) this simple movement is. He explores the science of sanctification and the difference between merely doing better and truly becoming better, focusing on our "being side"—the quality of our internal operating system—rather than just our "doing side," which encompasses our skills and knowledge. Learning this distinction can help leaders as they support others who are struggling in their lives. Ryan explains how our relationships with risk, failure, conflict, and even ourselves can reveal the quality of our being. Many leaders operate from a place of fear or insecurity, which can limit their effectiveness and impact. Ryan explores the concept of the "window of tolerance," which refers to our ability to manage stress and emotional responses. He explains how a narrow window can lead to reactivity, while a wider window allows for greater emotional regulation and resilience. Understanding this can help leaders create a supportive environment for their congregations. Ryan also encourages leaders to consider their own journeys and the areas where they may need healing. 00:02:00 - The evolution of Ryan's books and the deepening of his leadership concepts 00:05:00 - Mindsets and the difference between vertical and horizontal development in leadership 00:07:00 - The Being Side vs. Doing Side: The importance of focusing on the "being" side of leadership for transformational growth 00:09:00 - Connection between leadership principles and gospel teachings, emphasizing the importance of becoming 00:10:30 - The role of personal healing in effective leadership and the importance of self-awareness 00:12:00 - The window of tolerance and its relevance to emotional regulation 00:15:00 - Personal complexity and its impact on leadership effectiveness 00:20:00 - Exploration of emotional complexity and self-complexity in leaders 00:25:00 - Examining leaders' relationships with risk, failure, and conflict as indicators of their health 00:30:00 - Contrast between survival-focused leadership and purpose-driven leadership 00:35:00 - Investigating the quality of relationships with self, others, and various challenges 00:40:00 - The challenges of people-pleasing and its impact on leadership effectiveness The award-winning Leading Saints Podcast is one of the top independent Latter-day Saints podcasts as part of nonprofit Leading Saints' mission to help Latter-day Saints be better prepared to lead. Leaders often enter their roles with good intentions but may inadvertently create negative environments due to their mindsets. Ryan shares insights on how mindsets shape perceptions and behaviors, using examples from sports and personal experiences. He discusses the difference between closed and open mindsets, highlighting how a closed mindset can hinder effective leadership. He examines the prevention versus promotion mindset, illustrating how focusing on avoiding problems can stifle growth. The conversation encourages leaders to embrace open-mindedness and take calculated risks to foster engagement and positive change within their organizations, ultimately stressing the importance of having a clear vision to guide leadership efforts. 05:45 Value of mindset in assuming leadership responsibilities; NFL example of good intentions gone awry. Leader impact on “subordinate” self-esteem. 11:15 Becoming awakened to our personal mindsets, e.g. homeless individuals 15:00 Do we perceive our leaders as doing their best? Bias towards our personal perceptions vs openness to other possibilities. Unintentional damage to team/group/congregation members. 18:39 Mindset in conducting successful meetings. Chrysler/Lee Iacocca case study. Desire to look good, be right, avoid problems and get ahead are self-focused, negative self-protection modes. We should want to learn and grow, find truth, reach goals, and lift others. 24:05 We limit ourselves by believing our opinions count more than others. 26:00 Decision making becomes stunted if we are closed. Do we desire to be the person with all the answers who minimizes the perspectives of others? Do people feel psychological safety in the group? 31:20 Do we allow formal handbooks to stifle our creativity? 32:50 Prevention mindset vs risk taking. Fleeing to safe comfort zone may not lead to original destination. 36:40 Sacrament meeting mindset 40:30 Comfort-focused vs intention focused. Are the people in the group growing? Do we deem our bucket so full we cannot pour anything else into it by way of considering avenues for growth? 44:00 How do we know if people in the organization are engaged and growing? What drives engagement? Do stakeholders feel their opinions matter? Gallup study reveals 30% of workforce feels truly engaged. 50:15 Only 5% of mindset survey respondents find themselves in the top quartile. There is no correlation among the four mindsets. Failure avoidance leads to wanting to look good as opposed to learning/growing. 50% of population has fixed mindset. Spiritually, are sanctification and tapping into the Spirit more difficult with a closed mindset about self? Having faith to “lean into” difficult situations. 1:00:37 Consider crucial conversations with leaders whose closed mindset is negatively impacting the organization. “I Hear You” by Michael Sorensen will improve your emotional intelligence.

Remember, you are not alone, and there is help available. Listener discretion is advised.Robyn Baker (who I knew back in the day as Robyn Yamanaka) is someone who I went to high school with at Los Alamitos High and the Orange County High School of the Arts many moons ago -- she was a sophomore when I was senior!Robyn is someone I've always been a big fan of. When I think of that sophomore Robyn circa 1997, I see an exceptional talent and someone who is so very KIND… but I never knew, until recently, that we shared an NYU college rejection letter pain-point together until a recent Facebook post that she made about starting her new college journey studying Public Health online at Brown University. But it was that particular rejection experience that neither of us were prepared for, and one that we've both been working on healing for decades. Upon reading her post, I immediately wanted to discuss it on the podcast! I'm grateful she graciously agreed. One theme we explore is the therapeutic power of creativity and its role as a tool for understanding the world around us. We delve into personal narratives on the impact of motherhood and parenthood on identity and harnessing creativity to overcome adversity. We also share an intimate discussion on the painful reality of college rejection and its impact on self-worth, drawing from our own experiences with NYU. It's a powerful conversation aimed at challenging the dangerous notion of associating admission decisions with personal worth.Robyn Baker is a homeschooling mother of 3 and a graduate student at Brown University getting her masters in Public Health, as well as having received her Bachelors of Science from Cal State University in Fullerton in Kinesiology (for those who don't know, Kinesiology is the study of body movement, a study often related to Physical Therapy and Dance!).Robyn has worn many hats over her 42 years of life including singer, actress, personal trainer, Pilates teacher, yoga instructor, author, restaurant hostess, business owner and recovery coach. She's grateful for all the wisdom and opportunities she's been blessed to acquire and experience over the years. She is an advocate for eating disorder recovery, size/body diversity and health equality and accessibility. She hopes to one day create a health care system that truly values all lives. On a personal note, while it's been a long time since we've seen each other in person - I am so impressed with her online presence, her activism, her nuance sharing of parenthood and giving voice to the many issues she is so passionate about. They don't do it in front of people they know. The ward they were in had no idea they left the church. 11:40 How as leaders can we make sure there is life in our congregations? Is there a way to see when people are disengaging and will be leaving soon? Assume there is a problem in your ward even if you can't see one. 13:40 How can we create a community where people can voice their doubts and concerns? Our church culture can get in the way of people asking questions and sharing their doubts. Our typical meetings don't leave much room to have these types of discussions. 16:00 Bishops should just assume there are people in their ward that are struggling with their faith. Creating space apart from our regular meetings to have conversations about doubts and concerns. 19:00 It can be difficult to create a community at church that is open because there are different kinds of members with different perspectives. Some members might get up to give a talk and ruffle a few feathers. However, we have to create opportunities for everyone to be heard and feel like they belong. 21:30 Focusing on numbers isn't bad but it's misguided. The more that leaders focus on numbers and outcomes the more they resist changing things for the future. Instead of focusing on results they should focus on how much life there is in the system. 24:30 Is your ward/stake growing in life and optimism or is it slowly dying? Are your church meetings lacking? Are the activities and church meetings something people actually want to attend and are excited about? 28:30 While you might love your ward, you can't project your experience on someone else. There are probably people in your ward that don't like it or feel like they don't belong. 30:45 Identifying the slow-dying testimony. What do we do when we see people stepping back? Normally those that are stepping away feel like they don't have a voice and don't belong. 37:15 We have ministering but we haven't learned to turn the key on. Is the engine even on in your ward? 39:10 We have a lot of "managers" but not a lot of leaders. Managers make sure that things run smoothly but leaders step out of their comfort zones and create change and new culture. 43:45 Questions to ask in your own ward council: Is there life in your ward? Does healing occur here? Does change occur here? 45:30 Ryan's final encouragement and counsel to ward councils The Leading Saints Podcast is one of the top independent Latter-day Saints podcasts as part of nonprofit Leading Saints' mission to help Latter-day Saints be be...

LSU student Madison Brooks is killed after being hit by a car. Brooks was standing in the road at the time, but why?  Police say Brooks left a Tigerland bar with four men. Two of the men, then allegedly rape the very inebriated 19-year-old. When Brooks cannot give the men her address, she is dropped off around 3 a.m. in a random neighborhood. That is when Brooks is hit by the car. That driver showed no signs or evidence of being impaired. The four men who left with Brooks have been arrested. They claim the sex was consensual, but hospital staff says Brooks' blood alcohol level was nearly 4 times the legal limit.   Kaivon Washington, 18, and an unidentified 17-year-old minor are charged with third-degree rape. Everette Lee, 28, and Casen Carver, 18, were charged with principal to third-degree rape, which means they were there when the incident occurred but did not take part in it.   Joining Nancy Grace today: Renee Rockwell - Criminal Defense Attorney; Facebook: "Renee.Rockwell" (Atlanta) Dr. Mindy B. Jury selection continues Alex Murdaugh murder trial with opening statements expected later in the day. Over the past two days, motions have been filed by the defense asking the judge to not allow some evidence be presented, including ballistics and some of the state's expert witness testimony. The judge ruled that a ballistics expert,  a SLED agent, was credible.    Another point of contention, blood spatter evidence. The defense says the white t-shirt worn by Murdaugh, which the state says has blood spatter on it, has been damaged by testing so that defense experts cannot conduct their own tests.  Both prosecutors and the defense agreed not to bring up the blood spatter evidence during opening arguments.     Joining Nancy Grace today: Mark Tate- Trial Lawyer- The Tate Law Group- TateLawGroup.com, Twitter: @TateLawGroup - (Savannah, GA) Dr. Mindy B. As a consultant, he works with organizations to develop their leaders and improve their culture. Ryan is the author of The Elevated Leader and Success Mindsets. He has written multiple articles for Leading Saints, presented at a live event about mindsets, and is a repeat podcast guest. As Ryan reviewed leadership research, he found it primarily answered one question: “What do leaders need to do to be effective?” The focus of his work has been on “What do leaders need to be to be effective?” This podcast is a follow-up to a previous discussion about vertical development as individuals and leaders in the church. Listen to Part 1 here. Highlights 02:10 Introduction and Ryan talks about the book that he recently released 04:40 Focus on vertical development not only works in the office but within the family 06:15 Ryan breaks down vertical development and how it's different from horizontal development 09:00 Retreats are to help focus on our own character development or vertical development. It's so much more than just gaining more knowledge. 13:00 Researchers have found that adults can develop but most don't 16:00 We force our youth to get into uncomfortable situations where they can learn and grow. However, as adults we refuse to do things that are uncomfortable. 18:00 A heat experience. They are externally or internally driven. These are experiences that cause us to change. 19:30 Can we apply this idea of vertical development in our church meetings? 23:00 A necessary prerequisite for vertical development is vulnerability. So as church leaders it's important to be vulnerable and create a space for others to be vulnerable too. 25:20 Ryan shares some of his past trauma and what he has learned from it in his vertical development journey. He applies it to church leaders. 30:20 What makes us, as leaders? 32:40 Experiences as a child can affect us as adults and how we lead. Even if you didn't have dramatic trauma in your past, everyone has some sort of trauma. 33:40 Kurt shares his personal experience 36:15 Look into your past. What has happened to you? What type of leadership have you experienced? What was your testimony development like? How are all these things impacting or impeding your vertical leadership development? 36:50 Ryan gives examples of how past trauma affects current leadership 41:30 The journey to becoming a more positive influence, a better leader, and more like our Savior is foundationally a healing journey 45:00 We need to stop comparing our pain and trauma. Everyone's pain matters. 51:00 It can be helpful to look into the history of trauma in your family 54:15 Past trauma affects how we parent and connect with others 58:00 Less vertically developed leaders focus on results and outcomes. The best leaders focus on the leading indicators, not the lagging indicators. 1:00:00 Watching other people go through vertical development 1:06:20 Vertical development is a focus on elevating our being and not just focusing on our doing 1:08:40 The first step is self awareness. Take the time to learn more about vertical mindsets. Once we become self aware and learn we can take action. 1:14:00 Final encouragement that Ryan has for leaders Links Part 1: The Research Behind Becoming Christlike | An Interview with Ryan Gottfredson Success Mindsets: Your Keys to Unlocking Greater Success in Your Life, Work, & Leadership The Elevated Leader: Level Up Your Leadership Through Vertical Development

As Ryan reviewed leadership research, he found it primarily answered one question: “What do leaders need to do to be effective?” The focus of his work has been on “What do leaders need to be to be effective?” In this podcast, Ryan and Kurt discuss the concept of vertical development and how it applies to individuals and leadership. Highlights 06:25 Vertical development is the next topic Ryan has been studying and writing about. It applies to us emotionally and spiritually, and possibly even physically. 07:40 Overview of mindsets: Mindsets are the mental lenses we wear that shape how we view the world 09:10 What vertical development is Three adult developmental stages that are a function of effort, both horizontally and vertically Elevating our ability to make meaning of our world in more cognitively and emotionally sophisticated ways 12:00 Examples of how people in different levels respond to constructive criticism 13:45 The three different levels Mind 1.0: Focused on our comfort, safety, and belonging. Self-protective. Dependent thinkers, exchanging power and independence for these needs. Mind 2.0: Focused on being seen, advanced, and getting ahead. Independent thinkers, in self-reward mode. Mind 3.0: Focused on contributing and adding value, externally focused on lifting and elevating others. Interdependent thinkers, able to see from different perspectives and sit with complexity. Only 1% of adults get to this place. 20:00 Becoming more like the Savior happens through vertical development Example of Mind 1.0 recommendation for seeking information Approaching teaching from the perspective of vertical vs. horizontal development 25:15 The tension between safety and truth Example of people protecting the safety of beliefs in a Sunday School lesson Being a seeker of truth and learning to sit with complexity instead of becoming defensive It is in the interpreting that we connect with God 31:05 Leaders operate differently depending on their vertical development Do we even allow for a conversation about interpretation? “Aspiring” fits into Mind 2.0 Mind 3.0 leaders are focused on creating a culture that is inclusive and allows for growth and development 37:25 The culture of aspiring to leadership 39:00 How do we go about developing vertically? What makes meaning for us are our mindsets Example of an inward vs. outward mindset and how it helps us become more like Jesus Christ Seeing others as doing their best: “What has happened to you?” vs. “What is wrong with you?” 46:20 Learning acceptance: Healing from our own traumas as we recognize Christ accepting us Vertical development involves calming our response so we have a greater tolerance The new “Sunday School answer”: get to where you can have 100% acceptance before doing anything 51:35 When we help people repent we help them change their hearts and how they make meaning with their world, not their behaviors and actions 55:00 Where to start 57:55 Our vertical development is about healing our minds and hearts Links
