    BONUS: Guardrails Over Processes—How to Scale Teams Without Killing Creativity What actually slows down tech teams—lack of talent, or lack of ownership? In this episode, Prashanth Tondapu shares lessons from leading through global-scale failures, scaling from a small team to a 100-person company, and discovering why guardrails beat rigid processes when it comes to building teams that own outcomes and execute with discipline. Diffusion of Accountability: When Everyone Is Responsible, Nobody Is "Crisis is not the problem. Crisis is the one that uncovers the problem that has always existed."   Early in his career, Prashanth witnessed a large-scale failure at a major technology company—not because the team lacked talent, but because accountability had become diffused. When too many people are responsible for something, it translates to nobody being responsible. The team was brilliant individually, but there was no clear demarcation of who owned what outcome. On good days, everything worked. But when things went wrong, there was no single person who could no longer delegate accountability to someone else. In this segment, we also refer to the concept from Extreme Ownership by Jocko Willink. Prashant argues for: outcome can only come with 100% emotional commitment to a particular problem, and when five people share that commitment, each carries only 20%. That's where breakdowns happen. The Leadership Design Problem: From Computers to People "I was a developer who imagined that humans are also going to be as predictable as computers. Until 6 or 7 people, it works well because you can be everywhere. But as soon as we increased above 7, I was not able to be everywhere."   Prashanth's journey as a founder mirrors what many tech leaders experience at scale. Starting Innostax at 27 as a developer with no management experience, he initially treated people like predictable systems. Below seven people, it worked—he could be the hero founder, the catch-all. But beyond that threshold, he had to learn delegation, which meant learning to trust. First came the people-dependent phase, then the process-oriented phase with SOPs (Standard Operating Procedures) for everything—even how APIs should look. The SOPs made the team fast at execution, but their clients noticed something troubling: "Your guys do not even ask any questions." The rigid processes had suppressed the very creativity and critical thinking they needed. That feedback became the catalyst for the next evolution: becoming a people-first company. Guardrails vs. Processes: Freeing Creativity Within Structure "If something goes wrong, our guardrail is: we will just ask you one question—what was your intent behind doing this?"   Prashanth draws a sharp distinction between processes and guardrails. Processes tell you exactly what to do and how to do it—they create predictable execution but kill creativity. Guardrails define the boundaries within which people have freedom to be creative and solve problems their own way. At Innostax, guardrails take practical forms:   Time-on-task guardrails: If a task takes longer than expected, ask for help—don't rabbit-hole into it for three days Don't be a hero: When friction appears with a client or a problem, escalate early rather than trying to solve everything alone The intent review: When something goes wrong, instead of punishment, they ask three questions—was the intent right, was the approach right, and what was the outcome? If intent and approach were right but it still failed, that's the company's problem, not the individual's   This framework creates psychological safety while maintaining accountability. People know they won't be penalized for honest mistakes made with good intent, which means they surface problems early rather than hiding them. Vision Elements and the People-First Company "The outcome is not just what is expected, but outcome also consists of what is not expected. People come out in so many creative, great ways that they end up surprising you."   The shift to a people-first company meant replacing rigid SOPs with what Prashanth calls "vision elements"—broader directional guidance like "we are working for the client, we need to give the best for the client in the resources that we have." This gives teams a larger sandbox to work in while guardrails prevent them from going too far off course.  The daily rhythm includes team leads reviewing work summaries—not to micromanage, but to catch misalignment early and offer support. Prashanth emphasizes that guardrails must be created with emotional intelligence and detachment. If you create guardrails assuming you're also part of the problem, they'll be biased and ineffective. That's why he considers emotional intelligence the prerequisite skill for any leader designing team structures. The Books That Changed Everything "Whenever I was reading through the fixed mindset guy, it was like it was describing me. And that actually changed everything."   Prashanth recommends two foundational books for leaders building ownership-driven teams. First, Mindset by Carol Dweck—a book that cracked his own fixed mindset as a confident developer who thought he knew everything. Reading about the fixed mindset felt like reading his own biography, and that uncomfortable recognition opened him to listening more, seeking exposure to experts, and believing there were perspectives he hadn't encountered yet. Second, Emotional Intelligence by Daniel Goleman—because without mastering emotional intelligence, everything you hear feels personal, clouding your judgment and making you too close to the problem to design effective solutions for your team.   Self-reflection Question: Are you building guardrails that give your team freedom to be creative within clear boundaries, or are you still writing processes that tell people exactly what to do—and in the process, suppressing the very thinking you hired them for?   About Prashanth Tondapu Prashanth Tondapu is Founder and CEO of Innostax and a veteran technology leader. What he discovered quickly, though, was that discipline alone doesn't build a company. Like many new entrepreneurs, he was busy. Very busy. But busy didn't mean structured. He realized something that most founders eventually learn the hard way: being busy in your business does not build a business. You can answer emails all day. You can tweak branding, post on social media, and chase opportunities. But without structure underneath those actions, you're just reacting — not building. That realization changed everything. Instead of chasing more tactics, he looked for clarity — and found it by connecting with someone who already had a blueprint. Momentum without structure leads to burnout. Structure without momentum leads to stagnation. The entrepreneurial mindset requires both — in the right order. Why Your First Mentor Doesn't Need to Be in Your Industry There's a common mistake new entrepreneurs make: assuming they need a mentor who does exactly what they do. Antwon disagrees — at least in the beginning. When you're building the foundation of a business, the fundamentals are universal. Every business needs clear goals, defined processes, the right mindset, and repeatable systems. At the early stage, what you need most isn't industry secrets — it's business fundamentals. He sees too many entrepreneurs jumping into advanced marketing tactics before they've validated their structure. They're polishing something that hasn't been built properly yet. It's like trying to optimize a machine that hasn't been assembled. Don't work on Phase 3 problems while you're still in Phase 1. Build proof of principle first. Everything else comes after. Once your foundation is solid and revenue is predictable, niche-specific coaching becomes powerful. But without a base, advanced tactics won't stick. The $10K Rule and the Leverage Phase One of the most practical insights from this conversation is Antwon's revenue-based approach to scaling. Up to around $10K per month, many entrepreneurs can manage operations solo — if they have structure. Beyond that point, things change. The workload compounds, communication increases, tasks multiply. Growth creates friction. That's where leverage becomes necessary. Instead of calling it "growth mode," Antwon frames it as entering the leverage phase — and that shift in language matters. Leverage means delegation, systems that support scale, clear onboarding, and defined ownership. Without it, revenue growth just creates exhaustion. With it, growth becomes sustainable. Hiring help isn't about spending money. It's about buying back focus and multiplying capacity. Why Hiring a VA Feels Hard — and How to Fix It For many entrepreneurs, hiring a virtual assistant feels overwhelming. There's hesitation: Will they understand what I need? Is it worth the cost? Will this just create more work for me? Antwon has lived through that. In the early stages, bringing on VAs felt like adding another job to his plate — confusion, repetition, miscommunication. The problem wasn't the VA. It was the lack of onboarding and structure. So he built a system. Now, every VA goes through a clear onboarding process, alignment with company mission and goals, defined task management inside tools like Monday or Asana, and screen-recorded walkthroughs for clarity. Instead of typing long explanations, he records a short screen demo showing exactly what he wants done and attaches it to the task. That single change reduced confusion dramatically. He also emphasizes ownership — VAs aren't treated like task robots, they're treated like team members. That shift alone changes performance. Stop Networking to Sell — Start Networking to Serve Too many entrepreneurs approach networking with one goal: sell. Antwon flips that completely. When he meets someone new, he focuses on learning who they are, understanding what partners they're looking for, offering value first, and leveraging connections instead of pushing services. He even shared a small but practical tactic he picked up in a free mastermind group — placing a QR code on his Zoom background so people could instantly access his information. Not a sales pitch. A friction reducer. And those small adjustments compound over time. The strongest networks aren't built on transactions. They're built on trust, value, and long-term reciprocity. Side Hustle vs. Company: The Real Mindset Shift One of the most important distinctions Antwon makes is between running a business and building a company. A business depends on you. A company operates beyond you. A business can generate income. A company can generate legacy. If your goal is supplemental income, operating as a side hustle may be fine. But if your goal is generational wealth or long-term impact, the mindset must shift. You have to design something that can function without your constant involvement — documented systems, delegated responsibilities, clear structure, leadership beyond yourself. And that shift starts internally. Because the hardest part of entrepreneurship isn't marketing or operations. It's believing you don't have to do it all yourself. The Real Blocker Is Mindset Throughout this episode, one theme keeps resurfacing: mindset is the biggest barrier. Not lack of information. Not a lack of opportunity. Mindset. Entrepreneurs stall because they listen to too many voices, hesitate to start, refuse to delegate, treat a business like a hobby, or avoid structure. Once the mindset shifts, everything else becomes simpler. Not easy — but simpler. Final Takeaway If you feel stuck in your business right now, ask yourself: Are you building something structured — or just staying busy? Have you proven your foundation? Have you entered the leverage phase? Or are you still operating like a side hustle when your goal is a company? Forward momentum doesn't come from more hustle.     In today's episode, I'm sharing a replay of a conversation I had two years ago with Alex Freeman on the UpFlip podcast. When that interview first aired, it quickly became one of the most significant entry points into my world. For several months afterward, people were reaching out to me saying they had discovered my work through that interview. Many told me they had listened to the episode multiple times, taken notes on it, journaled about it, and even meditated on the ideas we discussed. As I listened back to that conversation recently, I realized something important. Every answer I gave in that interview still reflects exactly how I think today. Nothing about my perspective has changed. If anything, the principles we discussed have only been reinforced through my experience since then. In this episode, Alex and I explored one central theme: the invisible force behind business success. That force is mindset. The beliefs you hold about what is possible, what you deserve, what value you bring, and how the world works will ultimately shape every action you take and every result you experience. What follows are the core insights from our conversation. Insights From This Episode Success in business is far less about tactics and far more about mindset. Many entrepreneurs believe the key to success lies in strategies, marketing systems, funnels, or technical knowledge. While those things can be helpful, they are not the true determining factor. In my experience, success in business is about 20 percent knowing what to do and 80 percent mindset. Mindset is the collection of beliefs that determine how you interpret the world. These beliefs influence how you think, how you feel, the actions you take, and ultimately the results you produce. Every belief carries consequences. If you believe something to be true, your subconscious mind will work to create experiences that align with that belief. Most of our beliefs were formed very early in life. Many of them were established before we even developed the ability to critically evaluate what we were being told. Messages from parents, teachers, religious leaders, peers, media, and culture often shaped our beliefs about money, work, success, and possibility. Many of those beliefs remain active decades later, often operating beneath our awareness. One of the most powerful distinctions in business is the difference between an employee mindset and a business mindset. An employee mindset tends to associate income with time spent working. A business mindset understands that people pay for value and transformation rather than time. When entrepreneurs fully adopt the belief that value determines income, their approach to business begins to change dramatically. A growth mindset is essential for entrepreneurship. A fixed mindset assumes that talents, abilities, and intelligence are largely predetermined. A growth mindset recognizes that skills can be learned, expanded, and developed through effort, curiosity, and practice. Entrepreneurs must continually adapt, learn new skills, and evolve their thinking. Without a growth mindset, it becomes extremely difficult to navigate the changing landscape of business. Many of the statistics surrounding business failure can be traced back to mindset. A large percentage of businesses fail within their first few years. While there are many surface-level explanations for this, I believe the deeper cause often lies in limiting beliefs, fear, and an inability to adapt one's thinking when circumstances change. There are several clear signs that someone's mindset may be limiting their business growth. One of the most obvious indicators is chronic stress and overwhelm whenever unexpected situations arise. Another indicator is inconsistent profitability over time. When entrepreneurs constantly feel reactive, anxious, or uncertain, it often points to underlying beliefs that need to be examined. Mindset can be revealed through simple questions. I often ask people questions such as: What outcome do you want that you are not currently experiencing? Do you believe it is possible? What actions could move you closer to that outcome? Why haven't those actions already been taken? Questions like these often expose the beliefs that are quietly shaping someone's behavior. Once limiting beliefs are identified, they can be replaced. The process involves identifying the belief, discovering where it came from, evaluating whether it is actually true, and intentionally replacing it with a more empowering belief. Repetition and environment play a major role in reinforcing new beliefs. Many people attempt to change their beliefs through affirmations alone. Affirmations can be powerful, but they only work when they are aligned with deeper subconscious beliefs. If a person repeats a statement that their subconscious mind rejects, the affirmation will have little impact. Real mindset change requires addressing the underlying belief structures that already exist. One of the fastest ways to shift your thinking is through exposure to new perspectives. Books, courses, coaching, and mentorship can introduce ideas that challenge long-held assumptions. When new insights are repeated and reinforced, they can begin to reshape the way we interpret the world. The mastermind principle is one of the most powerful tools for expanding mindset. When two or more people come together in a spirit of collaboration and shared intention, they can generate insights that no individual could produce alone. A well-structured mastermind environment exposes participants to new ideas, new possibilities, and new ways of thinking. The quality of your peer group has a profound impact on your mindset. The expectations of the people around you will influence what you believe is possible for your own life and business. Surrounding yourself with individuals who are growing, learning, and expanding their thinking can accelerate your own growth dramatically. Successful entrepreneurs also tend to share several daily habits. Many invest time in reading and studying for insight rather than simply looking for information they already agree with. They journal and reflect on their experiences. They prioritize physical health, rest, and mental clarity. They deliberately manage the information they consume, avoiding excessive negativity from media and other external sources. Setbacks and unexpected outcomes are inevitable in business. The difference lies in how they are interpreted. A success-oriented mindset sees setbacks as temporary and instructive. Each obstacle becomes an opportunity to refine the approach and develop a more effective plan moving forward. Perhaps the most important takeaway from this entire conversation is this: all beliefs have consequences. The beliefs you hold will shape your perception of opportunities, influence the actions you take, and ultimately determine the results you experience in business and in life. If you change your beliefs, you change your trajectory.
