Smart Agency Masterclass with Jason Swenk: Podcast for Digital Marketing Agencies
Would you like access to our advanced agency training for FREE? https://www.agencymastery360.com/training Do you feel constantly worried about shrinking organic visibility, heavier ad pressure, and constant change? Running an agency has never been a straight line. Platforms change, algorithms shift, and what worked five years ago can quietly stop working overnight. Organic visibility is shrinking, ads are getting more expensive, and uncertainty feels constant. Today's featured guest knows that reality and will share her journey from agency employee to founder of a 43-person local SEO agency, along with her honest perspective on Google, AI, remote teams, and why growing bigger can actually create more freedom and impact when done for the right reasons. Joy Hawkins is the founder and owner of Sterling Sky, a specialized local SEO agency focused on helping businesses rank on Google Maps and local search results. She has been working in the SEO industry since 2006 and is widely known for her deep understanding of how Google's algorithm works, especially in local search. Sterling Sky is a fully remote agency with team members spread across Canada and the United States. What started as a small consulting experiment has grown into a 43-person team over eight years. In this episode, we'll discuss: Google, AI, and the future of local SEO Why SEO agencies must diversify to survive Building a fully remote team. From Agency Employee to Founder of a Local SEO Agency After more than a decade inside agencies, Joy realized she was more interested in how systems worked than in selling them. When disagreements about services and sales responsibilities reached a breaking point, she decided to try consulting (fully prepared to dip into savings and return to a job if needed). Clients came faster than expected. Eight years later, that experiment has grown into a 43-person remote agency. Google, AI, and the Future of Local SEO One of the biggest challenges Joy sees in the industry right now is the pace of change inside Google's ecosystem. Features are constantly being swapped out, organic real estate is shrinking, and small businesses are feeling the impact more than ever. While agencies can usually adapt, clients often struggle because Google still represents such a large percentage of their lead flow. A major concern Joy sees is how Google is pushing more ads and limiting organic exposure, especially in local results. On mobile devices, users are now seeing local service ads dominate the top of the screen, followed by AI-driven local results that are shrinking from three listings down to one in some cases. For businesses that used to rely on being second or third in the map pack, this shift can mean a dramatic drop in calls almost overnight. Despite the fear around AI, Joy does not believe Google is going anywhere. As she points out, Google's real advantage is data. Reviews, location history, calls, visits, and behavior all live inside Google Maps. That depth of information is something other platforms struggle to match. Local SEO is still viable, but it is no longer free traffic in the way many business owners became used to. The bigger lesson is not about Google itself, but about dependency. When an agency or a business relies too heavily on one channel, any change can feel catastrophic. The agencies that struggle the most right now tend to be those built around rigid, cookie-cutter systems that cannot flex with the landscape. Why SEO Agencies Must Diversify to Survive Agency owners who want time to adapt should keep in mind it's always better to have an outbound strategy, an inbound strategy, and partnerships that you can rely on. If all your business comes from one channel and that channel changes, you are forced into reaction mode. The opportunity here is for agencies to guide clients toward broader strategies. That might include paid ads, partnerships, or even old school tactics like direct mail and local sponsorships. The exact tactic matters less than the mindset. Businesses need multiple levers to pull so they are not held hostage by one platform's decisions. For instance, right now everyone's scrambling to adopt AI in their processes, services, and more. But you should also try to understand the economics behind AI and advertising. The massive data centers, energy consumption, and infrastructure costs mean that today's low prices will not last forever. Platforms are investing heavily now with the expectation that monetization will follow. For agency owners, this reinforces the importance of pricing correctly, setting expectations with clients, and building offers that account for rising costs and shrinking organic margins. Building a Fully Remote Agency Joy's agency started more as a practical decision than a remote-first experiment. After years of working from home she saw no reason to take on the overhead of an office. The cost savings mattered early on, but the flexibility mattered even more. Without a commute, Joy could better balance work and family life. That same benefit extended to her team. Many of her early hires were former coworkers from an agency that later shut down, people she already trusted and respected. Since they were geographically spread out, an office would have created unnecessary friction. Expanding into the United States was also a strategic move. Joy wanted access to a larger talent pool so she could be extremely selective about who she hired. Being remote made it possible to hire people who were already passionate about local SEO instead of settling for whoever happened to live nearby. Culture, Connection, and Team Building at Scale One of the risks of running a remote agency is losing human connection. Joy is very intentional about avoiding that. While informal meetups happen more often in Canada, the entire team gets together once a year for an in person retreat. The goal of these retreats is mostly relationship building. Joy genuinely likes the people she works with and considers many of them friends. She believes that strong relationships create trust, better communication, and a healthier work environment overall. Joy sees firsthand how flexible work, reasonable boundaries, and a supportive environment can be life changing for employees who came from toxic workplaces. That impact has become a meaningful part of why she continues to grow the agency. Why Scaling the Agency Became a Mission When she first started her agency, Joy wanted a small team. Ten people or fewer. Highly experienced. Minimal management. That vision changed a few years in, and the reason surprised her. Around two years in, her agency began supporting a charity in Uganda, and the more she built that relationship, the more Joy saw how far a single dollar could stretch there compared to North America. Visiting in person made the impact real. She realized that by growing the agency, she could dramatically increase the good they could do through that partnership. The same realization applied to her team. As the agency grew, Joy saw how stable, flexible work improved her employees' lives. That sense of responsibility and opportunity shifted her perspective as she figured out her purpose. Now growth was no longer about ego or scale for its own sake. It became a way to create more impact both inside and outside the business. Leadership, Delegation, and Hiring for Your Weaknesses Agency owners who wish to keep their businesses small are often thinking about the nightmare that running a big agency can be. They imagine that the headaches they deal with at ten employees will just double if the team doubles. However, this was never the case for Joy. When she thinks about overworking she thinks about her time working for others. This is probably because Joy has always been very clear about what she does not enjoy. Accounting, taxes, and people management are high on the list, and instead of forcing herself to become good at everything, she hired people who genuinely enjoy those areas. A strong accountant removed massive mental load early on and hiring leadership team members who thrive on managing people allowed Joy to focus on strategy and innovation. She believes this is one of the biggest unlocks for agency owners who feel trapped. Delegation is not about offloading busywork. It is about trusting capable people to own outcomes. Joy prefers hiring experienced professionals over entry level talent because she does not want to micromanage. Her expectations are high, but so is her respect for her team's autonomy. I learned a defining lesson early in my management career that I've lived by for the last 20 years: a cohesive team working together will always outperform a collection of highly talented individuals looking out for themselves. Whether it's on the football field or the sales floor, the moment you prioritize collaboration and core values over individual stats, you unlock a level of performance that “stars” simply can't achieve on their own. In this video, I react to a powerful clip from Tom Brady that validates this exact philosophy, and I share how I used this approach to transform a cutthroat, toxic environment into a championship team that broke records for a decade straight.//Welcome to Repeatable Revenue, hosted by strategic growth advisor , Ray J. What does it take to lead with heart in one of the most demanding, misunderstood public service sectors? In this episode of the Leadership With Heart Podcast, I spoke with Billie Jo McCarley, Deputy Director of Operations at the Miami-Dade Water and Sewer Department. From the moment I saw her speak on a panel, I was drawn to her clarity, purpose, and grounded approach to leading in a system that rarely gets the spotlight it deserves. Her words were honest, her tone firm, and her leadership style deeply human. Billie Jo shares her journey from a union kid in upstate New York to a Marine Corps officer, and now to her executive role overseeing one of the largest utilities in the country. She brings a refreshingly straightforward style to leadership, one rooted in ownership, structure, and service. What resonated most was how she balances military precision with a deep sense of emotional intelligence and faith. Her mantra is simple: understand people, respect their uniqueness, and make hard decisions without ever stripping someone of their dignity. We explored how she builds high-performing teams by focusing on talent, alignment, clarity, and trust. She described her people as "scrappy builders," but also reminded us that every person comes with a story, and our job as leaders is to create a space where that story matters. Whether shifting someone to a better-fitting role or navigating tough conversations with fairness and compassion, Billie Jo never loses sight of the mission: to serve the people of Miami-Dade County with integrity and purpose. Her belief that leadership is not about softening expectations but elevating them through care stayed with me. You can be clear, direct, and firm, and still lead with a heart full of compassion. That's the real balance we're all trying to strike, especially in times of uncertainty, change, and disruption. So here's my question: What does leadership with heart look like in your world, and how are you holding space for others while still pushing them to grow? I would love to hear your thoughts. Share your reflections with me, and let's continue the conversation.

In this episode of Workday Playdate, Erin unpacks a simple idea: your words are wands. AKA, the way you talk to yourself is actively shaping what happens next.Erin introduces the concept of “Words Are Wands,” exploring how inner dialogue influences confidence, creativity, opportunity, and action. Drawing from improv, neuroscience, and real-life moments, she breaks down why most of us are stuck in negative, repetitive thought loops, and how to interrupt them on purpose.Through a five-step improv-based framework, Erin shows how reframing your thoughts isn't “toxic positivity,” it's a skill. One that helps you work with your brain (hello, Reticular Activating System) instead of against it.The big takeaway: when you change your language, you change what feels possible.Inside This Episode:Words Are Wands: How your inner dialogue quietly dictates your future. The Thought Loop Problem: Why 80% of our thoughts are negative, 95% are repetitive, and what that means for confidence and burnout.Reframing Without the Eye Roll: How to shift thoughts in a way that actually unlocks creativity and forward motion. The Brain on Focus (RAS Explained): How your Reticular Activating System filters reality, and how to train it to spot opportunities instead of threats. An Improv Framework for Mindset Shifts: A five-step approach for noticing thoughts, reframing language, and choosing aligned action.Small Actions, Big Shifts: Why tiny, intentional moves matter more than dramatic mindset overhauls.Who This Episode Is For:High performers stuck in negative self-talk or overthinking loopsLeaders, creatives, and humans who want more confidence and clarityAnyone craving a mindset shift that's practical, playful, and grounded Fans of improv, personal growth, and brain-friendly self-improvementYour FreebieYou've tried the emails, the all-hands rollout, and the polished decks, but the vision still isn't landing. That's because people don't buy into a vision that's presented to them; they buy into one they help shape. Inspiring People & Places: Architecture, Engineering, And Construction
In this special Christmas-themed episode of the Leadership Blueprints podcast, host BJ Kraemer draws on some of his favorite classic Christmas films to explore the art and science of leading oneself and others. Ebenezer Scrooge sparks a conversation around awareness and change, while Kevin McAllister offers a surprising lens on ownership and responsibility. A nod to It's a Wonderful Life serves as a quiet reminder of the power of relationships. The episode also explores what it means to help others grow into the roles they're called to step into, and concludes with Clark Griswold as a timely reflection on how unchecked vision can impact those around us. Join BJ for another episode filled with valuable leadership insights! Happy Holidays! Key Points From This Episode:The leadership lesson from Ebenezer Scrooge: transformation after self-awareness.How Kevin McAllister shows that ownership drives creativity. It's a Wonderful Life: “No man is a failure who has friends.”Leadership is about cultivating potential by giving people the opportunity to grow into who the role requires them to become. The lesson from Clark Griswald: vision without awareness can exhaust everyone around you. Quotes:“Transformation is possible, but like I've talked about before, only after self-awareness.” — BJ Kraemer “When people truly own outcomes, they rise faster than we expect.” — BJ Kraemer “[George Bailey] teaches us that the most meaningful impact is often invisible when you're living through it.” — BJ Kraemer “Good intentions don't excuse poor awareness.” — BJ Kraemer “I talk a lot about the first step in leadership is leading yourself first, and the first step in leading yourself first is getting clear on who you are, who you aren't, what your strengths are, what they're not. And I think the lesson we can all take away from Scrooge McDuck is results without humanity create financial success, but no relationship success and no legacy.” — BJ Kraemer Links Mentioned in Today's Episode:Mickey's Christmas Carol (Disney+)A Christmas CarolHome AloneHome Alone 2It's a Wonderful Life (Apple TV)The Santa Clause (Disney+)National Lampoon's Christmas Vacation (Netflix)Leadership Blueprints PodcastMCFAMCFA CareersBJ Kraemer on LinkedIn

Some service businesses plateau because the owner stays trapped in daily operations. Others scale because they build teams, install systems, and let go of the work that keeps them stuck. This episode shows exactly what that transformation looks like. In this episode of The Better Than Rich Show, Mike Abramowitz interviews Andrea Bryant, owner of Staged Right, one of Tampa Bay's leading home-staging companies. Andrea went from a 20-year schoolteacher to a full-time house flipper to running a staging company that now completes 150–175 homes a year. Her journey shows how systems, team development, CRM automation, and targeted hiring free owners from 60–70 hour weeks and create a business that scales with consistency. Andrea explains how she replaced herself in staging, delegated administration, built a reliable team culture, and streamlined client nurturing using automated pipelines and campaigns. She breaks down the shift from doing everything herself to running a company that performs better without her in the day-to-day. Her hours dropped below 40 a week, she took a full month away while revenue held steady, and the company hit more than 100 five-star Google reviews. You'll hear the real before-and-after: working nonstop with constant stress vs. creating freedom, stronger family relationships, and optionality to one day sell the business. This is a practical look at how everyday owners can buy back their time, build a self-sustaining company, and use business as a vehicle for their life. Timestamps [00:00] Introducing Andrea Bryant and Staged Right [01:10] From schoolteacher to home flipper to staging owner [03:30] Early fears, slow first months, first clients [04:35] Coaching, foundations, and learning real business systems [05:45] Building the team: movers, stagers, assistants [07:40] Hiring breakthroughs and culture wins [09:00] Current team structure and roles [10:40] Shifting out of admin and staging tasks [12:15] Volume growth: 150–175 homes a year [13:45] Revenue increases and price adjustments [15:40] What systems bought back time [16:50] CRM campaigns, nurture sequences, and business card automation [19:00] Staying in her “genius” and keeping relationship-driven sales [21:10] What's automated behind the scenes [23:00] Impact of automation on reputation and client experience [27:40] 100+ Google reviews and rising service quality [28:45] Receiving acquisition offers and thinking about selling [30:30] Making a business sellable vs. owner-dependent [37:04] Experience with Better Than Rich and key results [40:10] What being “better than rich” means [41:20] Who Staged Right serves and where to reach Andrea [42:45] Close and next steps for listeners Key Quotes “I realized the business actually performs better when I'm not the one staging.” “My 60–70 hour weeks are gone. I'm under 40 now, and the revenue is higher.” “Automation doesn't replace personalization. It protects it.” Key Takeaways Hire for passion and skill so you can step out of the technical work. Build systems early: CRM, campaigns, tagging, automations, pipelines. Delegate admin immediately; every 10-minute task adds up to lost hours. A business grows faster when the owner focuses on relationships and rainmaking. Culture matters: loyalty, celebrations, shared wins, and team pride drive results. Removing yourself from operations increases valuation and creates optionality. Want to know what actually moves the needle in modern Top Fuel? We bring Antron Brown into the shop and pull the tarp back on the Performance Racing Industry show, the small edges that decide Sunday, and the strategy behind building a champion when the big power gains are gone. This is a story about tools, people, and timing. We start where the real work happens: aisles of new coatings, valves, intakes, CNC upgrades, and welders that shave hours in the shop and deliver repeatable performance at the track. Antron explains how PRI helps teams compare innovations, strike deals, and spot the one tweak that becomes a tenth. From Machinery Row to limited-time discounts, it's the tech pipeline that fuels a season. Then we dig into 2025. The car was fast and qualified near the front, but razor-thin margins swung the wrong way. Antron talks candidly about matchup luck, when to roll the dice, and when spinning the tires is a self-inflicted wound. With the field locked on power, he outlines the next frontier: process. Enter John Medlen, joining Brian Corradi and Brad Mason to sharpen R&D, discipline, and the tiny checks that make a setup repeatable. With AB Fab, the team can machine, iterate, and respond faster than the calendar. We also explore a second AB Motorsports car with Angelle Sampey. The plan is careful, built on seat time, system comfort, and sponsor partnerships that make growth sustainable. Antron's history with Angelle—back to U.S. Army Pro Stock Motorcycle—shows why trust compounds speed. And yes, the rival to beat is clear: Coletta Motorsports. The path forward is equally clear—do the small things right, every round. If you love racing tech, team-building, and the mindset that wins when everyone is fast, this one's for you. Inspiring People & Places: Architecture, Engineering, And Construction
Real innovation often starts with a problem you just can't stop thinking about. In this episode of The Leadership Blueprints Podcast, BJ Kraemer welcomes Scott Wolfe, founder and former CEO of Levelset, to unpack how a small but persistent frustration with construction payment practices led him to build one of the most influential platforms in the industry. Scott shares how Hurricane Katrina pulled him into the world of restoration work, construction law, and software development, ultimately revealing the systemic barriers that keep contractors from getting paid for the work they complete. He traces Levelset's evolution from a lien rights tool to a suite of products that reduce friction, increase transparency, and help stakeholders protect the value they put into a job. Scott also reflects on the culture that shaped Levelset's rapid growth, the leadership habits that held the team together through the scaling process, and why true innovation starts with deep familiarity with the problem you're trying to solve. Tune in to hear how genuine leadership and commitment to the customer can transform a key sector of the AEC industry! Key Points From This Episode:• How Hurricane Katrina redirected his path into restoration work and construction law.• Launching Levelset as a lien-rights solution before expanding its scope.• Growing the platform into risk, finance, and insurance tools for the industry.• How payment delays and retaining employees strain small contractors and suppliers.• Scaling the company to hundreds of employees through clear, consistent communication.Quotes:“When you do work on a job, or you put materials into a job, you deserve to get paid, and we want to make sure you're always in an empowered position to do it.” — Scott Wolfe “We really didn't have true venture money. It was a little more like friends and family, seed money, and cash flow. – But what that allowed our culture to do, and I think this is a little underappreciated by companies, [is] to get a lot of institutional knowledge about the problem.” — Scott Wolfe “You have to be in the stream of something from my standpoint, to be able to understand where the problem is and really care about the problem.” — Scott Wolfe “I still think that the crown jewels of any super successful company is in the affinity that you develop around the problem you're solving and how well you know it. All the technology becomes a tool for it. AI is great, it does some interesting things, but it doesn't build a business.” — Scott Wolfe “People follow people who have that true enthusiasm and that true authenticity.” — Scott Wolfe Links Mentioned in Today's Episode:Scott WolfeScott Wolfe on LinkedInLevelsetMade to StickThe Power of MomentsSwitchLeadership Blueprints PodcastMCFAMCFA CareersBJ Kraemer on LinkedIn
