Measured by distance and speed, today North Americans move more than ever. Movement, however, is but a means to an end; more movement is not in itself beneficial. Movement is a cost of meeting daily needs, and provided these needs are met, less movement is generally advantageous. Nevertheless, since the 1930s traffic engineers have pursued movement maximization in North American cities as if movement is an end in itself, and even as if movement is in itself freedom. The human costs have included unbearable burdens measurable as financial, health, safety, equitability, livability and environmental costs. Together these burdens impair human autonomy; that is, by constraining people's choices about where and how to live, they diminish freedom. Automobility, promoted as a deliverer of freedom, has instead imposed car dependency, a kind of unfreedom. Paradoxically, many engineers now pursue so-called “autonomous” (robotic) driving, promising thereby to sustain unsustainable quantities of movement, when the sole worthy end of movement is not machine but human autonomy. To escape the traps that these errors set for us, we must trace them to their origins. Though engineering is defined as applied science, history reveals that the origins and persistence of prevailing traffic engineering principles lie not in scientific research but in power politics, and that such principles have more in common with religious dogmas than with natural laws. Far more practical possibilities await us when we escape the confines these dogmas impose on us and recognize movement as a secondary good that serves us only as it contributes to human autonomy. Peter Norton is an associate professor of history in the Department of Engineering and Society at the University of Virginia. He is a member of the University of Virginia's Center for Transportation Studies and has been a visiting faculty member at the Technical University of Eindhoven in the Netherlands. Norton is the author of Fighting Traffic: The Dawn of the Motor Age in the American City, and of Autonorama: The Illusory Promise of High-Tech Driving. He is a winner of the Usher Prize of the Society for the History of Technology, and a frequent speaker on the subject of sustainable and equitable urban mobility. The high voltage battery could catch fire when charged to full or nearly full capacity. Case Study: Sam, a mobile technician in Flint, Michigan, lines out a runs through an issue with a 2011 Jeep Wrangler Rubicon that left its owner stranded thanks to a potentially faulty set of keys. Sam explains how a decoration could have been the culprit the entire time after running through a series of resolutions. Scott Shotton has over 25 years of technical experience in automotive repair shops. As the owner of The Driveability Guys, Scott performs mobile diagnostics and reprogramming for local repair shops in the DeKalb Illinois area as well as industry training around the United States and Canada. He was also one of the four trainers for the Illinois EPA’s vehicle emissions testing program. Scott has been an automotive instructor at Kishwaukee College since 2009. Prior to Kishwaukee College, Scott was adjunct faculty at the College of DuPage for 7 years. He has a degree in Automotive Service Technology as well as many hours of training by manufacturers and independent training entities. Scott is also recognized as an Illinois state emissions repair technician. He was also a technical trainer during his 8 year Army career. Scott has written many technical articles for Motor Age and Gears magazines. Scott became an ASE Subject Matter Expert (SME) in 2017. Just ask. Enter in your POS system Track number of visits from the original source. Are your customers that you get from sources coming back for a second or third time. The ability to do this comes with time and experience. Don’t micromanage.  We have all done it and it has never worked.  In order to get employees to take ownership and lead, you have to give them the reigns and let them steer.  Develop a training program that gets them up to speed on your policies and procedures quickly. Once they are up to speed let them do their job.  Support them when they need it but don’t subvert the process by doing it/thinking for them. Use team building events and exercises to get everyone on the same page.  I like to utilize events done as a group as opportunities to build relationships between employees.  Having a good relationship outside of the day to day changes the way people interact in the heat of battle.  This is critical to groom today’s employees into tomorrows managers. These events could be anything that gets everyone together to learn and/or have fun.  ie training, fun events(track nights, dinner out, etc), lunch and learns, etc… Lead from the front!  The best way to motivate and encourage leadership qualities in employees is to make sure they understand that you are willing to do whatever has to be done to succeed.  When they understand you’d never ask them to do something you wouldn’t do or haven’t done, employees respect you and are more willing to take ownership and ultimately succeed. In this episode, Gregory Shill, Associate Professor of Law at the University of Iowa College of Law, discusses his article "Should Law Subsidize Driving?," which will be published by the NYU Law Review. Shill begins by describing the terrible toll that automobiles inflict on America every year: 93,000 deaths (40,000 in crashes and another 53,000 killed prematurely by vehicle emissions), millions of serious injuries, and many hundreds of billions of dollars of damages due to lost lives alone. Then he explains how automobiles are subsidized not only by intentional public policy, but also by legal rules that prioritize and indemnify driving, while discouraging and stigmatizing other forms of transportation. He argues that this reflects policy choices that we can and must reverse, and discusses effective approaches to reform adopted by other countries, which have dramatically reduced driving and the terrible costs it imposes. Pictured above Shelle Bennett, Judi Haglin and Kelli Weatherby.   Judi Haglin and husband Dana own Haglin Automotive Inc., a full-service auto repair shop in Boulder, CO, and they’ve been leaders in the Boulder auto repair industry since 1981. Judi and Dana have a super working relationship and they pay attention to details, share a core value; ‘Everyone Speaks’ that is part of their strong business culture. They received Motor Age’s Top Shop honor in 2015. Key to their success is they know their roles and together make a strong business owner. Gettysburg, PA and her husband Mike purchased the business from Shelle’sparents in 2001.  (Her parents started the business in the late ’70s.)  Shelle joined the business in 2003 to help continue the transition from parent to child.  As we transitioned, grew the business and made it more efficient, Mike needed another challenge and became a coach with ATI.  At that time my parents had been out of the business for a few years and that left me at the helm.  So … since spring of 2011 I have been solo – of course with Mike, my ATI coach and the Leading Ladies 20 Group a phone call or text away for support. The shop has 4 bays, 3 techs, 2 service advisors, 1 admin assistant.   Key Talking Points: Women owners in an ATI twenty group. They work hard in their group and they have homework and it is frowned upon if it is not done. They’ll do a zoom meeting and they have a private Facebook Group. They collectively read a book and then discuss their take-a-ways. Business Culture is very important to this group. They love to talk business. Confidence is a great result of the twenty group. They’ve used the Bird Test to evaluate their compatibility to their teams and each other. Knowing each other’s unique and distinctive traits that clarify personality and innermost being.   The power of the group is the group. We are safe inside the group. We have a safe learning environment. The secret to the success of the business is YOU. Give your team a voice in changes in the business. Too many shop owners do not have humility in order to make a change and grow their company. They need to look up and start to network. Start looking long term and not on getting out. This mentality will not help grow your business. Get involved locally. Fear of sharing holds shop owners back. There is enough cars/work for everyone. Business is a forever rollercoaster of opportunities and challenges Let your vendors know you are an open shop    Technology will be an extremely important factor to pay attention to. Share in your success   Recognize and appreciate your partner’s strengths. Let them do it. A few years back, a Frederick County business was named one of the top 10 auto shops in the U.S. by Motor Age magazine. Dynamic Automotive, with three locations, was chosen after an in-depth look at the business covering everything from experience and training to community involvement and marketing. Dwayne Myers, Jose Buesco and Lee Forman are partners in the business that offers complete automotive service, including inspections, oil changes and regular maintenance. The flagship location, at 8824 Urbana Church Road in Urbana, also has a car wash. Other shops are in Libertytown and New Market. The partners, interviewed at the Urbana shop, said the key is personal service. He also is a big player in the apprentice program, run by the Department of Labor.

Conferences like Vision are seeing more members of owners company. More team training. This will help prepare for a transition of ownership. Projections in 2023 there may be 500 million lines of code in the vehicle. We are moving into a new profession where training will become the norm at 100 hours per year. The business model will need to change. We’ve seen the best tech in the shop is the owner. The owner must become the CEO and hire their new best top grade. The approach needs to come from an entrepreneurial mentality. Don’t go into business today because you love to fix cars. You must become a true business person and build a team to solve clients vehicle problems. Specialization may become part of a new business model. Instead of a standalone specialty shop, you can specialize within the shop with specialty technicians. Potentially can have a platform specialist, brake specialist, drivability specialist, etc. Do you have all the tools and information systems? Pay, benefits and training must increase. Labor rates must be dialed in to support this. Competent people need to be paid well and they make companies money. Efficiencies need to improve. When your efficiencies go down your cost per billed hour goes up. When your efficiencies go up your cost per billed hour goes down. Competing for talent. Provide tools and tool allowance. Tuition reimbursement. Retirement programs. Provide your team with resources for financial planning. Find a competitive advantage to embrace and retain your talent. It must be part of your culture. Become the place where people want to work. Profit sharing will become the norm. Tell your story when you started your shop to your people.

The panel: Industry veteran Tony Molla, Vice President of ASA (Automotive Service Association) has over 35 years’ experience in the automotive service industry. He has held positions at all levels, including technician, service manager, parts store manager, new car sales and automotive technical editor, writing service manuals for the Chilton Book Company. He has authored more than a dozen technical and car care manuals for both professional technicians and consumers. Prior to joining ASA in May 2015, Tony spent fifteen years as the Vice President, Communications for the National Institute for Automotive Service Excellence (ASE). Dana Cozby, ASA Membership Director at the Automotive Service Association. Talking Points: Cell phone providers signed up more vehicles than smartphone into their ranks this past year. Association dues structure would be much higher if they did not have support from vendors that bring services for the members. Which is the reason to support association vendors. Current association members are the best recruiters. Tell a friend and share the value from your association. Associations are finding new ways to reach out and communicate with their members. Associations have partners that can help with: Uniforms. Parts programs. Warranties. Insurance. Website. Wage and hour issues. All aspects to help run a great repair business. Legislative support. If your interests are not at the table, they are probably on the table. Legislative support is one of the most important roles of associations. Legislators are not expert in everything and unless industry chimes in, special interest groups will push through their issue(s). Networking at meetings is one of the most important business-changing opportunities you can ever receive. The government will get involved. Association membership helps improve your ‘future think’ so you can align your business for tomorrow. Associations make it easier to run your business because you will have resources to help you. For the majority of members, their dues come back to them completely based on participation in endorsed programs. Many time the dues ROI is more than doubled and sometimes even triple payback. PMVI discussion (Periodic Motor Vehicle Inspection). Only 15 states have them and legislatures keep eliminating them. At the bottom is your Net Income. The report is easy to navigate once you understand it and appreciate the information it contains and what you can do with the report. Your emotions will try to override the numbers. But the numbers tell the real story. Besides your P & L the Cash Flow Statement is as important. (Where does the money go) Learn and understand the importance of cash flow. If you have a good accounting system and you, for example, use Quick Books, you don’t need to wait for your accountant to produce and send you a P & L. You can complete your month and print the report. A comparative P & L report with budgeting and comparing to previous year is invaluable. Bob Greenwood believes that productivity, your billed hours, is most important. Are your billed hours improving? Accounts Receivable should never exceed 20% of your average monthly sales. Typically, the only charge account should be a fleet or government client. If you hold a lot of charge accounts your cash is tied up in it. Take advantage of your supplier’s 2% cash discount when you pay on-time. That number goes directly to your bottom line. Keep a clean P & L. Pure. Accurate. Healthy. On-Time and Clean. A profitable. When things go badly, the reverse is true: loss of rank, seniority, and pay. Darrin’s parents’ home in high school was known as the place where you could learn how to fix it.” “The first couple of years were brutal,” Barney recalls. “We barely made ends meet, and the lessons were hard. But we made it, and it helped us to fine-tune our customer skills and work habits.”“Thankfully,” Barney says, “we have customers who like the experience of dealing with us and like to support a local business. Here are talking points from the interview: Bob Heipp recently wrote an article for ABRN. Matt was recently interviewed in a roundtable format with Motor Age. Fanslow is very outspoken about technician pay, benefits and training. Not enough techs are willing to invest in themselves so why would the owner invest in them. If you have pride you will find a way to get training. There are no other industries like the automotive that doesn’t pay 100% for their people’s training. Shop owners deserve to get paid for diagnostic time that affords them the monies for training and equipment. We must value ourselves to our clients. What about mandatory technician certification? Fanslow: Torn by it. Heipp: Who will carry the stick? It would be a waste of time if there is no enforcement. He is 100% on board if it gets figured out. Tech Shortage? We have a shortage of competency. We have an abundance of incompetency. Massive problem with techs and shops is to realize they need training. Good training gives you a thought process that will transfer to other things. In 2017 Bob’s entire work team went to Vision as a group. Scott Wheeler, President of Automotive Consultants Group, Inc. (ACGI) is a management expert in the transportation industry, with over thirty-seven years’ experience in the automotive, trucking, heavy equipment, marine, motorsports and defense aerospace industries. Scott holds numerous ASE credentials, including two Master’s Certifications. He has experience working in many capacities — from Tech, Fixed Operations Director, and Mechanical Engineer. Scott has authored 4 books for the automotive industry. In addition, he is an AMI-Certified Management Instructor. ACGI has served as an expert witness in various court cases. He speaks professionally at major industry events throughout the U.S. and Canada and is a featured writer, consultant, and contributor to Motor Age, Ratchet+Wrench, ASA’s Auto Inc., and Canadian Technician magazines. ACGI applies a unique systematic approach to each client they serve throughout the U.S. and Canada. Talking points: Tech shortage, may not rectify anytime soon. Many organizations are working to make it right. We need fresh new people in the trade. Many of our young grads from Votec school need to get their street smarts (practical experience) because the tech learning curve is happening so rapidly. Investment in tools just to do basic repairs is a mountain to climb. Biggest Challenges: You don’t know what you don’t know. Many shop owners started as a technician. Their business management training was very minimal. Ego prevents some shop owners from getting help for their business. Some of the best shop owners have a business coach or belong to a twenty group. A 1,000,000 a year shop. $83,333/month. At a 50% GPM you need 3 billable hours/RO, prox 8.5 cars per day with an average ticket of $458.16 Need 3 Technicians that are doing 105% productivity. The typical auto repair shop is nothing more than a large math problem. Even if you understand the math you need to understand how to make changes to the different areas that figure into to overall performance. Adapt to current communication styles of your customers Walk them out to the car, be sure it is clean and give a comprehensive explanation of what you did and what is next and what may happen next. Amazon is a learning machine. It is so easy to order a part from Amazon without thinking of the value of a relationship and follow through service. The internet of things cannot be ignored. Business Model Transformation (BMT) In the future, the government will consider that an Autonomous car will be considered a driver. Gasoline was the original commodity. We move from Commodity to Camaraderie with Gasoline and we will need to do it with the advent of ecommerce. How do we reach out to the world? Shops that are going out of business did not want to embrace change. You’ll need to re-invent your business model every three years if not you will die. Should a business be valued on its ability to forge into the future? What other special services will you need to survive and become a specialist? There needs to more looking into future than in the past. Prove it out mathematically. ROI. You cannot live in the rear-view mirror. As the CEO of the business you must develop your company and set the vision. No working in the business only working on it. (The world is moving too fast) You must relearn the business gain. If not, you must get out because you are effecting the lives of the people who work for you. Let’s talk about the Why along with the How Much! It may be time to let the young generation take over, but they must learn that relationships are very important in business. Greenwood: “90% of sales he’s been involved with have been internal candidates.” According to SBA they will need 20% down and the owner need to help make that happen. Would you buy your own business? If you say no, then you’ll never sell it. A succession plan gives you time to put a sale together. The person who is buying your business needs to have the money, experience and training to sustain the business. Succession plans may take up to four to seven years to complete. If you had $400,000 to put down on a business, would you buy an auto repair business? You must make yourself replaceable and not irreplaceable. How to transfer ownership to an internal candidate. You may not get one big fat check. Must have operating procedures and systems. You must have a learning culture top to bottom in your business. Build your succession team. Accountant, Banker, Lawyer and possibly a business broker to help with an evaluation. Find a local bank who is an SBA preferred lender. SBA does care about relevant experience as one criteria to lend to a potential buyer. Lenders don’t look at assets they look at cash flow.
