Sie sehen gut aus, bieten Übersichtlichkeit und Struktur – zumindest auf den ersten Blick. Doch in der Praxis zeigen sich schnell einige Schwächen: Kanban-Boards werden bei vielen Aufgaben schnell unübersichtlich, und sie vernachlässigen oft Dringlichkeiten und Deadlines. Ich teile mit dir meine ganz persönliche Hassliebe zu diesen Boards, zeige dir ihre Stärken und Schwächen und erkläre, wann sie wirklich sinnvoll sind – und wann nicht. Außerdem verrate ich dir, wie ich Kanban-Boards in meinem eigenen Business nutze, aber eben nur als Ergänzung zu meinem Hauptsystem. The Scrum Guide intentionally left many open questions for users to adapt and practice flexibility.   In this episode, Justin and Mike outline several practices, such as identifying the product vision, adapting the Kanban Board, and providing visual information regarding the production process. They also discuss the benefits of using Kanban's lead and cycle time metrics and close this conversation by diving deep into the importance of identifying a shared definition of ready.   Key Takeaways Product Vision: Scrum is always about outcomes. How do we find the right outcome to deliver to our customers? First, we need to be clear about the product vision and what the organization considers a priority. Second, the Team comes up with a plan to achieve that vision, which unlocks an organization's power. Adapt a Kanban board. The Kanban board helps to visualize the process at a particular sprint timebox. Many benefits result from visualizing the steps in the Kanban Board. Scrum with Kanban:  Stop starting and start finishing! Look at what you are doing and implement better Teamwork. Kanban's lead time and cycle time metrics give an indication of the system's progress and whether it is getting better. The cycle time measures the time it takes an idea since it enters a print backlog until it is delivered to the customer, while the lead time gives more of a system view. Find your definition of “ready.” What has to happen to make a product backlog ready? Get to a shared understanding of what is considered ready within a Team. In this podcast episode, Jim and Tyson interview John Grant about implementing the Kanban methodology in legal practices.John provides some insight on what the Kanban methodology is and why it is such a great thing to add to law firms. Kanban boards are used in the project management space and can be used as a tool to outline work. It is often used in scrum meetings among teams to break down goals. For example, if a team is working on a project to streamline the intake process, a Kanban board can be used to visualize how that process can go using columns and cards. They are meant to allow users to see workflows and identify areas where there is a roadblock. It can be customized to the likeness of any team!John shares some of the templates he has created that can help law firms succeed. One is a litigation workflow, which can be used to help outline a case. There is a column for intake and research, one for strategy, one for mediation/negotiation and then one for the trial process. This lays out the whole case in front of you which when visualized can help see the whole picture. The transactional template is similar but might not include a trial phase.John provides a few examples of different types of Kanban boards. One of them is BusinessMap, which is great for large firms due to the amount of users that can utilize it at once. KanbanZone is another tool that is great for lawyers as there are functionalities that work well for the type of work lawyers do. Kanban boards are divided into columns, with each representing a stage in your workflow. It shows the start to finish of a project. It is a great way to visualize how your work is getting done. It is perfect for visual learners and working with a solid team. There are many variations of a Kanban board. They can be used in an app or even put up on a wall in your office for everyone to see and add to. A really great way to utilize a Kanban board is to have 4 columns: to do, in progress, review and complete. This way people can move sticky notes from one column to another, depending on where that task is along the cycle of a project.Kanban boards can also be used for your personal life. If you have a busy life, where personal and business tend to mesh together, you can build a physical one on your wall at home. Add all the different tasks you need to get done: walk the dog, cook dinner, help kids with homework, read a chapter of a book, workout. etc. The list is truly endless. This will allow you to visually see what you need to get done and when.Kanban boards provide a birds eye view of all ongoing tasks. You can easily see what is happening now and what will happen later on. It also helps to promote better work habits with your teams. Es ist eine Methode, die den Arbeitsfluss optimiert und Engpässe vermeidet. Neben dem Kanban Board gibt es sechs weitere Praktiken, die die Effektivität in Unternehmen verbessern können. Vielen Dank. Transkript: [00:00:00.390] - Sprecher 1 Eines der für mich unbegreiflichsten Phänomene ist die Selbstwahrnehmung vieler. Einfach keine Zeit für das Nachfassen potenzieller Kunden oder ausgereichter Angebote zu haben. Und ich runzelte die Stirn, weil ich frage mich, Was kann es im Leben eines Unternehmers, zumindest in den Arbeitsalltag Wichtigeres geben, als für Umsatz und Cash zu sorgen? Denn das ist ja nun mal das Blut in den Adern eines jeden Geschäfts. Und damit Herzlich willkommen zu digital Durchstarten mit Christian Gursky, dem Online Marketing Podcast für alle, die wirklich etwas umsetzen wollen. Oft höre ich Ich finde einfach keine Zeit, meinen Leads nach zu telefonieren oder einem ausgereiften Angebot hinterher zu gehen. Das ist schon sechs Tage her, dass ich es verschickt habe, aber bisher habe ich noch keine Rückmeldung bekommen. Aber ich finde keine Zeit, da anzurufen und nachzufragen. So oder so ähnlich beginnt der Dialog, an dem ich dann immer merke, dass diese komische Selbstwahrnehmung eintritt, damit du dieser Selbstwahrnehmung selber nicht auf den Leim geht. Möchte ich mit dir fünf Prinzipien besprechen, die dem entgegenwirken und wenn du sie umsetzt, dir mindestens mal 15 Minuten pro Tag an ielter Zeit und neuer freier Zeit schenken. [00:01:21.580] - Sprecher 1 Falls du ganz frisch mit dabei bist, auf jeden Fall auch meinen kostenlosen Ratgeber herunter, der dir haarklein und Schritt für Schritt zeigt, wie auch du mehr Leads und Anfragen generierst, ohne dafür mehr arbeiten zu müssen oder auf dein gewohntes Einkommen zu verzichten. Ich glaube ja, dass es nicht nur ein reines Zeitmanagement oder Organisationsproblem ist, denn wenn wir ja regelmäßig merken, dass wir die Verkäuferinnen und vertrieblichen Aufgaben immer aufschieben, dann wird uns das ja irgendwann bewusst. Und zwar schmerzlich bewusst, weil wir ja merken, dass wir Umsatz auf dem Tisch liegen lassen. Würden wir dann in Organisation und Zeitmanagement investieren und unser Zeitmanagement verbessern, wäre das Problem aus der Welt. Es ist also erkennbar nicht nur ein Zeitmanagement oder Organisationsproblem, sondern ich glaube, dass bei vielen auch im Kopf Dinge blockieren. Zum einen kann es sein, dass wir bei einem ausgereiften Angebot die Angst haben, dass das Angebot nicht angenommen werden könnte und dieses Nein, diese Absage an unseren Selbstwert nagt. Es könnte aber auch sein, dass wir Verkaufen als solches generell hassen und dementsprechend gar nicht genau wissen, wie wir verkaufen, also was und wie wir es in einer bestimmten Situation sagen, schreiben oder generell kommunizieren, damit ein Interessent wirklich eine für uns oder eine Kaufentscheidung zu unseren Gunsten trifft. [00:02:48.800] - Sprecher 1 Oder aber drittens, was ich mal erlebt habe von einem Geschäftsführungskollegen, der vor Vertrieb zuständig war, der da sagte Meine Zeit ist zu wertvoll, als dass ich 5 bis 10 potenziellen Kunden am Tag hinterher telefoniere. Es war also ein übersteigertes Ego, das dazu führte, dass er sagte Mensch, für solche niederen Tätigkeiten bin ich eigentlich zu wichtig. Was immer dazu führt, dass wir Vertrieb oder Verkauf regelmäßig aufschieben. Es darf nicht so bleiben. Und deshalb möchte ich mit dir fünf Prinzipien besprechen, die dir helfen, deine vertrieblichen Aufgaben besser zu priorisieren, damit du weniger Umsatz auf dem Tisch liegen lässt und bei gleichem Zeiteinsatz einfach mehr verdienen kannst. Bevor ich näher darauf eingehe. Lass uns ans virtuelle schwarze Brett treten und sehen, dass da immer noch die Einladung für dich liegt, am Neukundentraining teilzunehmen. Ich zeige dir gerne drei Schlüsselfaktoren, die du in 2023 umsetzen solltest, damit dein Umsatz mit Digital Marketing wächst. Surfe einfach auf Neukundentraining D und trag dich kostenfrei und unverbindlich ein. Und zweitens findest du dort den Link zum Kurztraining rund um das Thema Vertriebspipeline. [00:04:02.350] - Sprecher 1 Was das ist und warum du dir das unbedingt ansehen solltest, darauf komme ich gleich bei Prinzip drei im Detail zu sprechen. Genug vom schwarzen Brett. Lass uns nun zu den fünf Prinzipien kommen. Prinzip eins. Vertrieb und Verkauf ist in der Regel nicht kreativ. Es ist keine Kunst und ist auch meistens nicht spannend, weil es aus wiederkehrenden kleinen gleichartigen Aufgaben besteht. Und sobald du das begriffen hast, sobald du also die Erwartung, dass das einer der weniger spannenden Teile deines Unternehmeralltags sein wird, das verinnerlicht und akzeptiert hast, dürfte dir der Zugang leichter fallen. Ist als Pflicht und Routine zu begreifen, aber eben auch zu sehen, dass diese Pflicht und Routine am Ende den Kühlschrank von dir und deinen Mitarbeitenden füllt. Prinzip zwei ist, sich einmal mit Zeitmanagement zumindest insoweit zu beschäftigen, dass du dir eine Art ideale Woche in deinen Kalender schreibst und im Rahmen der idealen Woche eben auch zwei oder drei Zeitfenster blockierst, Termine mit dir selbst machst, zudem du nichts anderes tust. Du machst die Tür zu, schaltest die Notification ab, lässt dich nicht anrufen, legst meinetwegen den Hörer daneben, wenn du noch ein klassisches Telefon haben solltest und Blogs diese Zeit nur für dich. [00:05:25.660] - Sprecher 1 Nur für diese vertrieblichen und verkäuferischen Routinen. Prinzip drei wäre. Eine Vertriebspipeline aufzubauen. Eine Vertriebspipeline ist eine visuelle Darstellung aller deiner Umsatzchancen, also einer Geschäftschancen aller Vorgänge, an deren Ende du hoffentlich von einem Kunden ein angenommenes Angebot zurückbekommst. Also quasi eine Zeitachse oder einen Strahl. Man könnte auch Kanban Board dazu sagen, in dem alle Verkaufschancen aufgegliedert sind, und zwar gruppiert in einzelne Stufen, je nachdem, wo der Geschäftskontakt, also der potenzielle Kunde, vermutlich im Moment in seinem Kaufentscheidung sprozess stehen magister. Das einmal sich zu vergegenwärtigen und grundsätzlich alle Geschäfts und Umsatzchancen in so eine Pipeline einzusortieren, hilft. Jederzeit und sofort genau entscheiden zu können, welche nächste vertriebliche und verkäuferische Maßnahme nötig ist. Du reduzierst also mit deiner Vertriebpipeline den Hirnschmalz, den du investieren musst, um deine Arbeit zu organisieren und bist damit im Nu durch deine verkäuferischen und vertrieblichen Aufgaben durch. Das heißt der Zeitaufwand, dich selbst zu organisieren und Klarheit zu gewinnen, was zu tun ist, den nimmt dir so eine Vertriebspipeline ab. Wie gesagt, das Kurztraining findest du in der Beschreibung zu diesem Beitrag, ohne dass du dich mit einer Emailadresse eintragen müsstest. [00:06:56.900] - Sprecher 1 Schaust dir einfach an und setze so eine Vertriebspipeline für dich um. Prinzip vier ist dann zwei Falz anzulegen. Das ist ein englischer Begriff dafür, dass man im Grunde Mustertexte und Mustervorlagen verwendet, weil es ja im Vertrieb und Verkauf oft um wiederkehrende gleichartige Aufgaben geht. Das heißt, viele von den Textbausteinen und Materialien, die du bei Kunde A oder Interessent A benutzt, wirst du auch bei Interessent B, C, D usw. und so fort verwenden können. Denke also in System und Assets und lege dir ein Archiv von solchen Mustertexten, Mustervorlagen, aber auch PDFs und Videos parat, von denen du weißt, dass sie dir helfen, besser zu verkaufen. Und dann hast du, wenn so eine wiederkehrende Aufgabe ansteht, natürlich sofort alle Materialien parat. Es ist ein bisschen wie Kochen. Wenn du ein leckeres Gericht kochen willst und jetzt kochen willst, musst du den Kühlschrank aufmachen können und alle Zutaten parat haben. Ansonsten kannst du halt nicht kochen. So ist es hier eben auch. Legte diese Muster, Texte, Muster, Vorlagen und Materialien parat, sodass sie sich schnell mit wenigen Klicks finden kannst. [00:08:11.020] - Sprecher 1 Wenn du dieser vertrieblichen und verkäuferischen Aufgabe nachkommen musst im Prinzip fünf. Last but not least ist, dass du mit der Zeit lernst, welche von diesen Dingen, die du tust, sehr gut funktionieren und dann kannst du sie automatisieren, kannst also zum Beispiel bestimmte Emails automatisiert in bestimmten Situationen versenden lassen. Wann immer ein Kontakt in deiner Vertriebspielplan an diese Stelle in seinem Entscheidungsprozess rückt. Dadurch sparst du noch mehr Zeit, nicht nur Zeit durch die gute Organisation oder die gute Organisation von Mustertexten und vorbereiteten verkäuferischen Materialien. Nein, du kannst auch Kommunikation, die immer wieder notwendig ist, automatisieren, so dass noch mehr Leads mit weniger von deinem Zeiteinsatz bessere Kaufentscheidungen für sich treffen können. Dadurch dürfte der Umsatz weiter steigen. Das waren die fünf Prinzipien, die du einmal durchdenken, ausprobieren und umsetzen solltest. Tarmo Saidla joins me from Procurement Flow, an Estonian startup focusing on: Making workflows more visible for procurement and requisitioners Keeping budgets under control for CFOs Allowing project managers to keep track in real time of what in the process their requisitions for materials and services are at. The classic "to do", "doing", "done" kanban interface of the tool allows buyers and stakeholders to collaborate on projects without the need for silos and email-based communication. Buyers on the same team can work on the same requisition or project without the need to be copied on emails or attend unnecessary project meetings. What's more, this tool doesn't require connectivity to an existing ERP system to get the key benefits from it. I discover how this simple, but effective tool helps especially with remote-based teams and with one-time purchase requirements for key projects such as capex. Eliminating maverick spend and early procurement involvement are major objectives to keep spend predictable and under control. Both of these are at the centre of what Procurement Flow facilitates.
