A challenge I frequently hear about from subscribers to my insights mailing list is how to design B2B data products for multiple user types with differing needs. From dashboards to custom apps and commercial analytics / AI products, data product teams often struggle to create a single solution that meets the diverse needs of technical and business users in B2B settings. If you're encountering this issue, you're not alone! In this episode, I share my advice for tackling this challenge including the gift of saying "no.” What are the patterns you should be looking out for in your customer research? How can you choose what to focus on with limited resources? What are the design choices you should avoid when trying to build these products? I'm hoping by the end of this episode, you'll have some strategies to help reduce the size of this challenge—particularly if you lack a dedicated UX team to help you sort through your various user/stakeholder demands. Highlights/ Skip to The importance of proper user research and clustering “jobs to be done” around business importance vs. task frequency—ignoring the rest until your solution can show measurable value (4:29) What “level” of skill to design for, and why “as simple as possible” isn't what I generally recommend (13:44) When it may be advantageous to use role or feature-based permissions to hide/show/change certain aspects, UI elements, or features (19:50) Leveraging AI and LLMs in-product to allow learning about the user and progressive disclosure and customization of UIs (26:44) Leveraging the “old” solution of rapid prototyping—which is now faster than ever with AI, and can accelerate learning (capturing user feedback) (31:14) 5 things I do not recommend doing when trying to satisfy multiple user types in your b2b AI or analytics product (34:14) Quotes from Today's Episode If you're not talking to your users and stakeholders sufficiently, you're going to have a really tough time building a successful data product for one user – let alone for multiple personas. Listen for repeating patterns in what your users are trying to achieve (tasks they are doing). Focus on the jobs and tasks they do most frequently or the ones that bring the most value to their business. Forget about the rest until you've proven that your solution delivers real value for those core needs. It's more about understanding the problems and needs, not just the solutions. The solutions tend to be easier to design when the problem space is well understood. Users often suggest solutions, but it's our job to focus on the core problem we're trying to solve; simply entering in any inbound requests verbatim into JIRA and then “eating away” at the list is not usually a reliable strategy. (5:52) I generally recommend not going for “easy as possible” at the cost of shallow value. Instead, you're going to want to design for some “mid-level” ability, understanding that this may make early user experiences with the product more difficult. Why? Oversimplification can mislead because data is complex, problems are multivariate, and data isn't always ideal. There are also “n” number of “not-first” impressions users will have with your product. This also means there is only one “first impression” they have. As such, the idea conceptually is to design an amazing experience for the “n” experiences, but not to the point that users never realize value and give up on the product. While I'd prefer no friction, technical products sometimes will have to have a little friction up front however, don't use this as an excuse for poor design. This is hard to get right, even when you have design resources, and it's why UX design matters as thinking this through ends up determining, in part, whether users obtain the promise of value you made to them. (14:21) As an alternative to rigid role and feature-based permissions in B2B data products, you might consider leveraging AI and / or LLMs in your UI as a means of simplifying and customizing the UI to particular users. This approach allows users to potentially interrogate the product about the UI, customize the UI, and even learn over time about the user's questions (jobs to be done) such that becomes organically customized over time to their needs. This is in contrast to the rigid buckets that role and permission-based customization present. However, as discussed in my previous episode (164 - “The Hidden UX Taxes that AI and LLM Features Impose on B2B Customers Without Your Knowledge”) designing effective AI features and capabilities can also make things worse due to the probabilistic nature of the responses GenAI produces. As such, this approach may benefit from a UX designer or researcher familiar with designing data products. Understanding what “quality” means to the user, and how to measure it, is especially critical if you're going to leverage AI and LLMs to make the product UX better. (20:13) The old solution of rapid prototyping is even more valuable now—because it's possible to prototype even faster. However, prototyping is not just about learning if your solution is on track. Whether you use AI or pencil and paper, prototyping early in the product development process should be framed as a “prop to get users talking.” In other words, it is a prop to facilitate problem and need clarity—not solution clarity. Its purpose is to spark conversation and determine if you're solving the right problem. As you iterate, your need to continually validate the problem should shrink, which will present itself in the form of consistent feedback you hear from end users. This is the point where you know you can focus on the design of the solution. Innovation happens when we learn; so the goal is to increase your learning velocity. (31:35) Have you ever been caught in the trap of prioritizing feature requests based on volume? I get it. It's tempting to give the people what they think they want. For example, imagine ten users clamoring for control over specific parameters in your machine learning forecasting model. You could give them that control, thinking you're solving the problem because, hey, that's what they asked for! But did you stop to ask why they want that control? The reasons behind those requests could be wildly different. By simply handing over the keys to all the model parameters, you might be creating a whole new set of problems. Users now face a "usability tax," trying to figure out which parameters to lock and which to let float. The key takeaway? Focus on addressing the frequency that the same problems are occurring across your users, not just the frequency a given tactic or “solution” method (i.e. “model” or “dashboard” or “feature”) appears in a stakeholder or user request. Remember, problems are often disguised as solutions. We've got to dig deeper and uncover the real needs, not just address the symptoms. (36:19)

This week we discuss oversimplification. This idea that it's way too easy for us to form complete stories in our heads about people, places and things. Stories that are often inaccurate, and stories that keep us from truly understanding that person, place or thing. The simple solution to this problem is proximity.
Most of us have the same perception of consecration that Steven Harper had when he went to the temple for the first time: The Lord “revealed the law of consecration to the early Saints. They couldn't live it, so the Lord revoked the higher law, gave the lower law of tithing, and would someday give the higher law again.” But if someone had asked him how he knew that, he says he wouldn't have had an answer. I spent the last little while focusing on parenting but at the same time, considering the theories in psychology that support our understanding of human development and how that can inform us as parents to either make decisions that shift our behavior or to reflect on them with our children. In that light, It was really a great pleasure to have my son Gabriel on the podcast last week. Today I wanted to share that clinically, in my practice and my thinking, I have found myself at times returning to some of the foundations of my own training. Something that scares me from time to time is the way that we can glom on to theoretical frameworks and forget that, actually, they form part of a moment in time. For instance, attachment theory has become incredibly popular right now. And so when it comes to relationships and understanding ourselves, I see a tremendous amount of chatter about safe attachment, avoidant attachment, anxious attachment, mixed states. And if this means nothing to you, don't worry about it. I'm just holding it up more as a mirror to the way that we, in various times in history, use theories and certain schemas to try to understand the human experience. Carl Jung, the Swiss psychiatrist who I studied for many years, was the one who came up with psychological types, which informed a test that many of you are probably familiar with called the Myers-Briggs, which became the most popular corporate assessment tool for personality, at least in America, for many, many years. And what's interesting is that these tools sort of get co-opted for productivity. So in the case of the Myers-Briggs, it was used to try to understand how to make teams work better together. If you discovered that certain people were extroverts and certain people were introverts and certain people led with their thinking functions as opposed to their feeling functions, then you might understand why there is friction in teams and people are not working as efficiently together as they can. A huge piece, though, I think gets missed when we oversimplify and we label human behavior. With regard to the Myers-Briggs, one of Carl Jung's most singular points was the fact that it wasn't so much that you discover that somebody is an extrovert. That's true and helpful if we understand that we tend to recharge and get energy by going out into public or making friends. But what Jung was really on about wasn't just so much our dominant function. I believe that he was very interested in our inferior function, that is what is unconscious to us or what comes up in relationships that we project onto others, places we tend to ignore and that we have to put our focus on. And I believe somewhere he said that we play in the inferior function or magic happens in the inferior function, meaning when we can play around in our weaker muscles, that's where growth happens. But today, I wanted to go back a little bit to my thesis that I wrote, which in part was a history of psychiatry and psychology looking at how we've evolved from a more mystified and mythological framework to theories, such as even personality types or to go to a more contemporary idea (such as attachment and the way that that leans heavily on the neuroscience of emotion) but to talk about this with a certain flexibility so that all the time we are recognizing that theories, to a large extent, are cultural. Since 2016, Len Webb and Vincent Williams have been challenging themselves to watch and review every Black feature film ever made and released to theaters. In Vincent's words, they hope to give 'Rolling Stone' style examination to these under appreciated works of art. Together they hope to find the perfect wine to drink with Pam Grier's Coffy, the five movies, since 1985, in which Samuel L. Jackson does not appear, and someone else who agrees with Len that The Last Dragon is a bad movie. The Micheaux Mission is named for Oscar Micheaux, regarded as the first major African-American feature filmmaker and the most successful African-American filmmaker of the first half of the twentieth century. Len and Vincent have spent the last few years bringing the good word of Black film to the masses in a fun and engaging way. Along the way, they have been featured in The Philadelphia Tribune, Houston Chronicle, Radio New Zealand and won the Expression in Radio Award at the 2019 PhillyCam Cammy Awards. Today’s episode features the 2012 film, An Oversimplification of Her Beauty. According to the Micheaux Mission, Writer/director Terence Nance has created a literal poem of a movie, a heartfelt exploration of one man's feeling for his homie-lover-friend, that has enthralled Vince and Len unlike any film before on the Mission.

We all have cognitive biases that we have to account for when retirement planning. Although we can never shed ourselves of these biases we can manage them. In this episode of Retirement Answer Man, we continue to explore behavioral finance and how it affects retirement planning. Our minds like to play tricks on us and prevent us from making rational decisions. Listen to this episode to learn how to be aware of those tricks and overcome them so that you can rock retirement. What does bias mean? Before we further explore the subject of the cognitive bias we need to have a clear understanding of the term. Bias means that we prefer one side over the other. We all have our preferences for certain things, sometimes we aren’t even aware of them. Cognitive bias is a systematic error in thinking when people are processing or interpreting information. Cognitive bias can affect our judgment. It is especially important in finance to be aware of these errors in thinking. The biggest obstacle to rocking retirement is a cognitive bias. These 7 types of cognitive bias can impact your retirement planning There are several different types of cognitive biases that can affect our decision making and impede our judgment. Confirmation bias is when we look for information to support our conclusions rather than looking at all the arguments in an objective way. Our minds are often overloaded with information and use confirmation bias to make decisions easier. Confirmation bias provides the mind with a quick shortcut to come to an answer that you already ‘know’ to be true. Loss aversion explains people’s tendency to avoid loss rather than seek a gain. Psychologically the pain we feel when we lose outweighs the joy we feel when we gain. Oversimplification tendency helps us to find simple explanations for complex matters. Retirement planning is one of those complex problems. It takes a lot of energy to think out complex solutions to complicated issues. We love those rules of thumb to help us simplify matters, but the truth is we need to seek to understand the complexity. Only then can we discover the elegant simplicity of our own unique retirement plan. Memory bias impairs us from understanding past lessons. Instead of looking back in the long-term, we look to more recent decisions to guide our plans. Recency bias is similar to memory bias. Recency bias is the reason most people buy high and sell low even though they ‘know better’. When the markets are up we become more optimistic about life. Information bias brings out our tendency to continually seek out information even when it doesn’t affect the action. It becomes a way of procrastinating to delay making decisions. Parkinson’s law of triviality means that we spend more time focusing on trivial details rather than the important issues at hand. Good investments plus good behavioral habits will help you rock retirement The worst part about these biases is we don’t even realize that we have them. The first step in overcoming a problem is to realize that the problem exists. None of us have this retirement thing all figured out. But if you can create good behavioral habits and pair those with good investments you will rock retirement. I had already been planning on talking about complexity for a while, but it seems especially fitting I would do so now amidst all the talk about Covid-19. You can find plenty of examples of oversimplification and failure to appreciate the complexity of what's happening. I think most subjects are more complex than we give them credit for and recognizing that complexity can make it much easier to interact with them in a significant way.
