My Guest: Dan Coyle is a New York Times bestselling author who's spent the last two decades studying what makes great teams great. He wrote The Talent Code, The Culture Code, and now Flourish—books that have shaped how millions of people think about skill development, team culture, and meaningful connection. He works with the Cleveland Guardians as a special advisor on culture and performance. We recorded this one together in Cleveland. Notes: Find your yellow doors. Most of us go through life looking for green doors (clearly open paths) and red doors (obviously closed paths). But yellow doors are different. They're out of the corner of your eye, things that make you uncomfortable or feel brand new. That's where life actually happens. We think life is a straight line from A to B to C, but it's not. Life isn't a game... It's complex, living, shifting. Yellow doors are opportunities to create meaningful connections and explore new paths. "Life deepens when we become aware of the yellow doors, the ones we glimpse out of the corner of our eye." The craft journey always involves getting simpler. Simple is not easy. The great ones have their craft to where there's a simplicity to it. In this world of clutter and noise, it's easy to want to compete with energy and speed, but the stuff that really resonates is quieter and simpler. Be a beginner again in something. With climbing, Dan's at the very bottom of the craft mountain. With writing, he's somewhere in the middle. It's fun to have a couple of zones in your life where you're a beginner. It's liberating, but it also develops empathy. Some stuff looks very simple, but isn't. Every good story has three elements. There's some desire (I want to get somewhere), there's some obstacle (this thing standing in my way), and there's some transformation on that journey. Teaching teaches you. Coaching Zoe's writing team helped Dan, and then Zoe ended up coaching Dan. It was never "let me transmit all my wisdom to my daughter." It was a rich two-way dialogue that helped both of them. Suffering together is powerful. Doing hard things together with other people, untangling things together (literally and figuratively), and being vulnerable together. That's culture code stuff. Whether it's skiing with your kids, seeing them fall and get back up, or being trapped underground like the Chilean miners. Behind every individual success is a community. Dan dedicates all his books to his wife, Jenny (except one). Growing up, he had this idea of individual success, individual greatness. But when you scratch one of those individual stories, what's revealed is a community of people. Jenny is the ecosystem that lets Dan do what he does. Going from writing project to writing project, hoping stuff works out, exploring... it's not efficient. It's not getting on the train to work and coming home at five o'clock. It's "I think I need to go to Russia" or "I need to dig into this." She's been more than a partner, an incredible teammate. Great organizations aren't machines; they're rivers. The old model of leadership is the pilot of the boat, the person flipping levers who has all the answers. That's how most of us grew up thinking about leaders. But Indiana football, the SEALs, Pixar... when you get close to these organizations, they're not functioning like machines. Machines are controlled from the outside and produce predictable results. These organizations are more like energy channels that are exploring. They're like rivers. How do you make a river flow? Give it a horizon to flow toward (where are we going?), set up river banks (where we're not gonna go), but inside that space create energy and agency. Questions do that. Leaders who are good at lobbing questions in and then closing their mouth... that's the most powerful skill. Great teams have peer leaders who sacrifice. Since Indiana football's fresh in our minds... Peer leaders who sacrifice for the team are really big. Fernando Mendoza got smoked, battered, hammered, and he kept going without complaint. In his interview afterward, he talks about his teammates. That's the DNA of great teams. Adversity reveals everything. The litmus test: in moments of terrible adversity, what's the instinct? Are we turning toward each other or away from each other? You could see it in that game. The contrast between the two teams. When things went bad, they responded very differently. The coach isn't as important as you think. Coaches can create the conditions for the team to emerge, but great teams sometimes pit themselves against the coach. The US Olympic hockey team of 1980 would be an example. They came together against Herb Brooks. So coaching sets the tone, but it's not as big a part of DNA as people think. Curiosity keeps great teams from drinking their own Kool-Aid. The teams that consistently succeed don't get gassed up on their own stuff. They don't believe in their success. They're not buying into "now I'm at the top of the mountain, everything's fine." They get curious about that next mountain, curious about each other, curious about the situation. They're willing to let go of stuff that didn't work. Honor the departed. When someone gets traded in pro sports, it's like death. Their locker's empty like a gravestone. What the coach at OKC does: on the day after somebody gets traded, he spends a minute of practice expressing his appreciation for that person who's gone. How simple and human is that? How powerful? What makes people flourish is community. It's not a bunch of individuals that are individually together. Can they connect? Can they love their neighbor and support their neighbor? That's magical when it happens. The Chilean miners created civilization through rituals. 33 men, 2,000 feet underground, trapped for 69 days. The first couple hours went as bad as it could. People eating all the food, scrambling, yelling. Then they circled up and paused. The boss took off his helmet and said, "There are no bosses and no employees. We're all one here." Their attention shifted from terror and survival to the larger connection they had with each other. They self-organized. Built sleeping areas, rationed food, created games with limited light. Each meal they'd share a flake of tuna at the same time. When they got contact with the surface, they sang the Chilean national anthem together. They created a little model civilization that functioned incredibly well. Stopping and looking creates community. What let the miners flourish wasn't information or analysis. It was letting go. Having this moment of meaning, creating presence. All the groups Dan visited had this ability in all the busyness to stop and ask: What are we really about? What matters here? What is our community? Why are we here? What is bigger than us that we're connected to? They grounded themselves in those moments over and over. Getting smart only gets you so far. There's a myth in our culture that individuals can flourish. You see someone successful and think "that individual's flourishing." But underneath them, invisibly, they're part of a larger community. We only become our best through other people. We have a pronoun problem: I, me, when actually it's we and us. Self-improvement isn't as powerful as shared improvement. Ask energizing questions. "What's energizing you right now?" is a great question. "What do you want more of?" "What do you want to do differently?" (not "what are you doing poorly"). "Paint a picture five years from now, things go great, give me an average Tuesday." What you're trying to do is get people out of their narrow boredom, let go a little, surrender a little, open up and point out things in the corner of their eye. When things go rough, go help somebody. Craig Counsell on how to bounce back when you're having a bad day: "I try to go help somebody." That's it. Create presence conditions. The ski trips, the long drives, the shared meals, no phones. Schedule them. This is how connection happens, whether it's with your family or your people at work. Leaders who sustain excellence are intensely curious. Dan walked into the Guardians office expecting to pepper them with questions. The opposite happened. Jay, Chris, and Josh kept asking him question after question, wanting to learn. Leaders who sustain excellence have this desire to learn, improve, get better. Ask better questions. Actually listen. Ask follow-up questions. Curiosity is also the ultimate way to show love. Reflection Questions Dan says yellow doors are "out of the corner of your eye, things that make you uncomfortable or feel brand new." What's one yellow door you've been walking past lately? What's stopping you from opening it this week?The Chilean miners' boss took off his white helmet and said, "There are no bosses and no employees." Think about a moment of adversity your team is facing right now. Are you turning toward each other or away? What's one specific action you could take this week to help your team turn toward each other? Dan emphasizes we have a "pronoun problem" (I, me vs. we, us) and that "self-improvement isn't as powerful as shared improvement." Who are the 2-3 people you could invite into your growth journey right now? What would it look like to pursue excellence together instead of alone?

What Sets Humans Apart? Key lessons from my conversation with Dr. Robin Hills .As artificial intelligence accelerates and reshapes how we work, learn, and communicate, one question keeps resurfacing: What remains uniquely human? That was at the heart of my recent On the Brink conversation with Dr. Robin Hills, a business psychologist and one of the world's leading voices on emotional intelligence. Our discussion offered both reassurance and challenge—especially for leaders navigating rapid change, generational shifts, and technology-driven uncertainty. Here are the key lessons that stood out. 1. Emotional intelligence is not "soft"—it is foundational Emotional intelligence (EI) is often mislabeled as a soft skill. In reality, it is a core operating system for effective leadership, collaboration, and decision-making. As Robin explained, EI is about being smart with your feelings—integrating emotion and cognition to respond thoughtfully rather than react impulsively. This matters because emotions are not optional. They are physiological and psychological responses to our environment. The choice is not whether emotions will influence us, but whether we will learn to work with them skillfully. 2. Self-regulation is becoming a critical leadership skill One of the most striking themes was self-regulation—our ability to pause, choose, and respond intentionally. In a world of constant notifications, endless information, and emotional triggers, self-regulation is increasingly difficult and increasingly essential. Robin highlighted how our attachment to devices can undermine emotional awareness, presence, and learning. When leaders (and teams) cannot disengage long enough to listen, reflect, or engage meaningfully, they lose both insight and connection. Mastering technology rather than being mastered by it is now part of emotional intelligence. 3. Emotional intelligence must be learned—and relearned We often assume people "pick up" emotional skills naturally. Yet many do not. Education systems may introduce emotional awareness early, but rarely sustain it through adolescence, higher education, or professional life. The pandemic amplified this gap. Younger generations lost critical years of social learning, while adults themselves were stretched emotionally. Rather than blaming or labeling behaviors, the opportunity now is to rebuild emotional skills deliberately—in schools, workplaces, and leadership development programs. 4. AI will not replace what makes us human Despite growing fears about artificial intelligence, Robin was clear: AI does not have emotions, empathy, purpose, or meaning. It cannot truly collaborate, lead, or innovate in the human sense. What AI can do is free us from routine tasks—making our emotional and relational capabilities even more valuable. Creativity, empathy, ethical judgment, perspective-taking, and meaning-making are not threatened by AI; they are highlighted by it. The more technology advances, the more human skills matter. 5. Emotional intelligence gives us choice Perhaps the most powerful insight was this: emotional intelligence gives us choice. Choice in how we respond under pressure. Choice in how we communicate across differences. Choice in how we turn uncertainty into opportunity rather than fear. We will not get it right every time. As Robin noted, if you respond well eight times out of ten, you are doing well. The work is learning from the other two—without self-criticism, and with curiosity. A final reflection As an anthropologist, I see emotional intelligence as part of how humans adapt. Our brains may resist change, but our capacity to learn, empathize, and create meaning has allowed us to thrive across millennia. In a world reshaped by AI, emotional intelligence is not a "nice to have." It is how we remain human, relevant, and resilient—at work and in life. Back in the 1950s, a guy named Earl Nightingale recorded something for his sales team that became the first gold record for spoken word. It was called "The Strangest Secret," and it changed everything about personal development. I'm taking you back in time today to share those classic lessons because they still work. Maybe even better now than they did 70 years ago. I started my career as a baby DJ clipping Earl's cassette tapes into three-minute segments at the Motivation Station in Palm Beach. That's my pedigree. And today, I'm breaking down the seven principles that inspired me to create this show. Featured Story Picture this: 1980s Palm Beach, Florida. I'm working at the Motivation Station as a baby DJ, and my entire job is chopping up Earl Nightingale's cassette tapes into three-minute segments and playing them all day long. That's where this whole thing started for me. Earl had done 5,000 individual radio shows, and I remember thinking, "I think I can do that." Now we're at episode 5,270-something. Kind of done that. Earl's original program wasn't even meant for mass consumption. He recorded it to keep his salespeople motivated while he was out of town. A secretary heard it, gave it to a radio station, and boom—gold record. Sometimes the best things happen when you're just trying to solve a simple problem. I'm not sure if you noticed this, but there is a massive gap between what salespeople and leaders know and what they actually do. I’ve written 18 books and trained hundreds of thousands of salespeople. I can’t tell you how many times someone comes up to me and says, “Jeb, I read Fanatical Prospecting. Great book. But that stuff doesn’t work for me.” Or they’ll say, “I tried that objection handling technique you taught, but it didn’t work, so I went back to what I was doing before.” Here’s what they don't understand: The problem isn’t the technique. The problem is that they gave up too soon. The brutal truth is that most people fail to implement what they learn. The Skate Park Lesson A couple of weeks ago, I was traveling for business, working with one of my clients' sales teams. One afternoon, I decided I needed some exercise, so I went for a walk. Along the way, I came across a skate park where kids were riding their skateboards and doing tricks. There was a bench nearby, so I sat down to watch for a while. Close to me was a group of young guys, probably 13 or 14 years old. They were huddled around a phone watching a YouTube video of someone doing a particular trick on their skateboard. They watched it, talked about it, and then one of them threw his skateboard down and attempted the trick. He immediately fell off and failed. The next kid tried, and he failed. Then the next one and the next one. All of them failed to do the trick. So what did they do? They went back and watched the YouTube video again. Then they threw down their boards and crashed and burned, but this time, slightly less dramatically than the first time. They repeated this process over and over. Watch the video. Try the trick. Fail. Watch again. Try again. Fail a little less badly. Until finally, one of them nailed it. When he landed the trick, they all erupted. Clapping, fist pumping, and cheering. And once one kid got it, the rest of them started getting it too. They practiced until they had the trick nailed down, then went back to YouTube to find another trick to learn. At that point, I got up and headed back to my hotel. But as I was walking, I couldn’t stop thinking about what I’d just witnessed. Too Often, We Give Up too Soon How often do we do the exact opposite in business and sales? We read a book, watch a video, listen to a podcast. We hear about a technique or concept that sounds really good. And we think, “Yeah, I’m going to try that.” So we give it one shot. Maybe two if we’re feeling ambitious. And when it doesn’t work perfectly the first time, we say, “Well, this doesn’t work for me,” and we give up and never try it again. Or worse, we read the book, feel really good about the concept, then put the book down and never even attempt it at all because we've already convinced ourselves it wouldn’t work for us before we even tried. But here’s the thing: Those kids at the skate park didn’t look at that trick and say, “This looks hard, it probably won’t work for me.” They looked at it and said, “We’re going to figure this out.” They understood something that most adults have forgotten: Just because you read about something or see someone else do it, doesn’t mean you’re going to master it on the first try. The Homemade Yogurt Failure Paradigm As I was walking back from the skate park, this lesson reminded me of something that had happened to me over the holidays. I’d seen something in my news feed about making homemade yogurt. It looked interesting, so I bought some milk, studied the recipe, and made an attempt. And I failed. My concoction didn’t turn into yogurt at all. My immediate reaction was, “Well, this isn’t going to work; it must be a bad recipe.” I gave up after one failed attempt. But after watching those kids at the skatepark, I realized the giving-up-too-soon trap I'd fallen into. So when I got home from my trip, I went back, reread the recipe, walked back through my steps to figure out what went wrong, and tried again. This time it worked, and I actually made yogurt. The recipe wasn’t the problem. My execution was the problem. And I only figured that out by trying again. The Human Overconfidence Fallacy Here’s the lesson: We are all susceptible to this human fallacy of believing that we can read something, watch something, or hear something once and then immediately do it perfectly. When it doesn’t work the first time (or even the second time), we conclude that the technique is flawed, or it won't work for us, or our situation is unique and different. But the truth is, we gave up too soon, before we gave the technique a fair shot. That’s just being human. We’re wired for overconfidence, instant gratification, and immediate results. When we don’t get them, we move on. Why This Matters in Sales Let me bring this back to sales, because this pattern will absolutely kill your results. You read a book on prospecting, learn a new cold calling technique, watch a sales training video on objection handling, or attend a conference or training and learn new ideas. Then you try it. Maybe it feels awkward, or the prospect reacts differently than you expected. Maybe you stumble over the words, or you get shut down and rejected. So you conclude it doesn’t work, and you go back to what you were doing before, which, by the way, wasn’t working either. That’s why you were looking for something new in the first place. Here’s what you’re missing: Sales is and always has been a numbers game. Statistics and the law of averages matter. Even the best techniques don’t work 100% of the time. You have to use them enough times to see the patterns and to understand what’s working and what needs adjustment. The Iteration Process Those kids at the skate park weren’t just repeating the same failed attempt over and over. They were iterating. They’d try the trick, fail, and then make a small adjustment. They’d watch the video again, notice something they missed the first time, and then talk to each other about what went wrong and what to try differently. That’s the process: Try, fail, learn, adjust, try again. But most people skip the “learn and adjust” part. They just try, fail, and quit. Let me give you a sales example. Say you’re trying a new prospecting email template. You send it to ten prospects and get no responses. The try-fail-quit people conclude the template doesn’t work. But a try-fail-learn-adjust-try again high performer would ask: Did I send it to the right prospects? Was my subject line compelling? Was the timing right? Did my call to action make sense? Should I test a different version? They’d iterate and test different variables until they figured out what worked. That’s what separates top performers from everyone else. They don’t give up after one attempt. Instead, they iterate until they succeed. The Success Leaves Clues Principle Here’s something else those kids understood: If someone else is doing something successfully, that means it’s possible. When they watched that YouTube video, they didn’t say, “Well, that guy is just naturally talented.” They said, “If he can do it, we can figure out how to do it too.” This is the “success leaves clues” principle. If someone else is making something work, that’s proof it can work. Your job is to master their patterns and believe that you can make it work too. When you read a book like Fanatical Prospecting, and you see examples of people who built massive pipelines using these techniques, that’s not fiction. Those are real people who learned how to execute these strategies. When you watch a training video and see someone handle an objection smoothly, that’s not magic. It is someone who practiced that response dozens or hundreds of times until it became natural. The clues and evidence are there. The only question is: Are you willing to put in the practice and endure the failures until you get there yourself? The Practice Paradox Here’s the paradox that trips people up: The techniques that work best often feel the most awkward at first. That’s because they’re different from what you’ve been doing, and anything different feels uncomfortable. For example, when I teach salespeople to slow down and use silence in negotiations, they hate it. It feels unnatural. They want to fill the silence with words. But the ones who push through that discomfort and practice using silence close bigger deals at better margins. When I teach salespeople to ask for referrals using a specific framework, they feel like they’re being pushy or scripted. But the ones who practice the framework until it becomes conversational generate more referrals than they ever thought possible. The discomfort is temporary. The results are permanent. But you have to get through the discomfort in order to get to the results. 5 Keys to Mastering New Sales Skills So, how do you actually implement what you learn? Here’s what I recommend: First, commit to practicing any new technique at least twenty times before you decide if it works. Not once. Not twice. Twenty times minimum. That’s how long it takes to get past the awkwardness and start seeing results. Second, track your results. Don’t rely on your feelings about whether something is working. Write down what happened each time you tried the technique. Look for patterns and notice what’s improving. Third, iterate. If something isn’t working after multiple attempts, don’t just abandon it. Adjust it. What needs to change? What variable can you test differently? Fourth, find someone who’s making it work and learn from them. If you’re struggling with a technique that others are using successfully, reach out to them. Ask questions. Watch how they do it. Fifth, be patient with yourself. You’re not going to master anything instantly. Give yourself permission to be bad at something new while you’re trying to master it. Your Homework this Week Here’s what I want you to do this week: Pick one technique you learned recently – from a book, a podcast, a training – and commit to trying it at least twenty times this week. Track what happens each time. Notice what’s working and what’s not, make small adjustments, and keep at it. Because here’s the truth: The techniques work. But you must put in the work before they will work for you. Those kids at the skate park didn’t give up after the first fall. They kept going until they nailed the trick. That’s what separates winners from everyone else. Not talent, luck, or some magical gift. Just the willingness to try, fail, learn, adjust, and try again until you get it right. And remember, when it’s time to go home, make one more call. Because that one more call is one more rep, one more attempt to get better, and one more step toward mastering your craft.
