Even if the team Rafał joined claimed to have been practicing Scrum, when he observed the team, it looked like they were organized around components, and the team also had a large amount of “hidden” work. There was not enough transparency on what was going on. This is when Rafał understood that a lot of work was needed to help this team understand the situation, and act on it. Background Today on the Innovating Together Podcast, we interview Dr. Harrison Keller. Dr. Keller previously worked as Deputy to the president for Strategy and Policy and as a faculty member at UT Austin. Earlier in his career, he was heavily involved in the Legislature at the Texas Capitol. As Texas Commissioner of Higher Education, he leads the Texas Higher Education Coordinating Board, the state agency that coordinates across multiple University systems, fifty different community colleges, and private higher education institutions throughout Texas. Dr. Keller sees the agency's mission to serve as a resource, partner, and advocate for students and institutions. He spends much of his time working with chancellors, presidents, the Texas Governor, the Legislature, chambers of commerce, and employers. Most recently, Dr. Keller led development of a new higher education strategic plan for the state, which is called Building a Talent Strong Texas. When Bridget asked Dr. Keller what skills, he was surprised he has leaned on in his current role, Dr. Keller responded with, “Besides wit and self-deprecating humor, the most surprising thing would be that I found my dissertation was even more useful than I ever expected. My education is in philosophy and specialized in moral and political philosophy. I wrote my dissertation on respect for persons. I think drawing on those years of serious study in philosophy was great training for the kind of work I get to do every day as Commissioner.” Aligning with workforce needs Dr. Keller discusses some of the fundamental workforce needs everyone can get behind. One specific example he talked about was the difficulty that employers are currently having when it comes to finding the talent they require in an employee. After COVID when the Texas economy came roaring back, there are more jobs than pre-pandemic, “but the jobs look different. Almost all the new jobs require education beyond a high school diploma.” Many displaced workers have found that additional training is required just to get a similar job in the same industry. Strengthening work-force education will be essential for Texas to be competitive in the future. Dr. Keller said they will be working with employers and institutions to get a sense of what employers are looking for and what drives the variance in earnings in different disciplines. “We want to make sure credentials have value as reflected in wage premiums. We are listening to and paying attention to the signals from the job market about what translates into value for individual students.” Career Advice Dr. Keller often gives upcoming leaders the following advice. “Don't get too focused on obtaining a specific position. Think about the kind of problems that you're compelled to work on, and whether different kinds of career opportunities give you a platform to do that kind of work in the world.” He also shared, “As a leader, your most important job is to build an excellent team.” There are three qualities he looks for when it comes to his team members. First, he looks for people who are competent and get things done. Second, he looks for people who fit into the team dynamic. Third, he looks for people who have ambition for the work, who are constantly thinking about how the work can be better. Book Recommendations Michael D. Important Elements of a Team Culture What I think was interesting was the elements of culture that mattered. When we talk about culture and when we think about a place like Google, we actually think about what Edgar Schein would call “artifacts of culture.” We think about the things that we can see, the rituals, the free food, the crazy office layouts…and we think that's culture. It turns out, Project Aristotle not only showed that it wasn't just culture, it was these specific elements of culture like whether or not people had a sense of impact and meaning in their job, whether or not they felt like they were a part of a team and that team was doing good, impactful work for the world, but especially for the company, whether or not there were clear expectations and whether or not people knew what to expect of each other on a team. The biggest one, and this was a surprise for an organization like Google, the predominant element of a thriving team culture was a sense of psychological safety, whether or not people felt free to express themselves fully, bring their whole selves to work, speak up when they have an idea that goes against the grain but could be valuable, and whether or not that team had interactions that were marked by a sense of trust and a sense of respect. Presence does not equal productivity. I think a lot of those calls stem from a misconception in the mind of too many leaders that presence equals productivity. When you're managing a remote team, you don't get the ability to see what time they come to the office, how late do they stay, how long are their lunch breaks and all these little things that actually have nothing to do with outcomes, but we use as a proxy – it's never been that good of a proxy, but it's easier to measure so we do it. And then when you flip to remote work, you trade presence for responsiveness. Google, Facebook, and other tech companies, right after Yahoo! started building these elaborate playgrounds of offices, the hidden agenda behind those was always to get people to get people [to come to the workplace] as much as possible on the assumption that they would not work more productively. And yet, distributing companies, companies that are marked by trust and autonomy have been outperforming them precisely because they're focused on outcomes and not necessarily activity and how much of it is being done on campus. Virtual Meetings and How You Can Make Them Better Host the meeting, but another person should handle the tech side of things. One, a lot of tech stuff is going to go wrong. When people are trying to figure out why they're on mute when their computer is telling them they ‘re not on mute and all that stuff, you don't need that to derail what you're doing. Second reason is you can have that other person watch you, your demeanor, the way you're interacting, what you say and how you say things so you'll learn how to have more respectful communication that resonates with your team. Kia ora,Welcome to Thursday's Economy Watch where we follow the economic events and trends that affect New Zealand.I'm David Chaston and this is the International edition from Interest.co.nz.Today we lead with news the giant US economy is limping into the New Year.American initial jobless claims came in marginally lower than expected at +869,000 for last week, but the prior week data was revised higher. Now 5.4 mln people are on these benefits and a small decrease from the prior week. Both houses of Congress have passed legislation to expend these benefits, but the President doesn't seem to want to sign off on it. More negotiation may be needed, and that will take time, delaying getting relief to millions who desperately need it. His desire to leave a mess at the end of his term may also mean a Federal Government shutdown.US durable goods orders for November came in with a modest rise over October and are now +3.5% higher than for the same month a year ago. The important non-defence capital goods order level is +4.0% higher than for November 2019. In the circumstances, these are good results.New home sales are strong too, up more than +20% above year-ago levels even if they did drop sharply from October levels.However, not all data is good. Personal disposable incomes fell -1.2% in November and that is the third month in the last four recording a decline. Over that period the net decline exceeds -4.2%. That is despite pandemic relief payments. And spending is being curtailed, falling -0.4% in November from October and the first such month-on-month fall since April. However, they have been spending less consistently on a year-on-year basis, especially for Services.With this data, it not a surprise to hear sentiment is struggling. Today's survey is the University of Michigan one which is marginally above the Conference Board one we reported yesterday, but still almost -19% lower than for December 2019.Canada reports monthly GDP data, and for October it said its growth recovery continued even if at a slower pace. But they are still -4% below year-ago levels.The World Bank is warning that China must not pull-back from its stimulus programs too early, reinforcing the view that the Middle Kingdom is expanding in an artificial way that may not yet be sustainable.China's power blackouts seem to be expanding, and it is dawning on many that the issue may be much deeper than just imports of Australian coal.China may be the global engine of growth at present, but that is not saving its commercial real estate sector. Beijing's office vacancy rate is now at a 10-year high, severely depressing rents. It hit 19% average vacancy at the end of 2020 because of the pandemic and an increase in supply, Colliers International is reporting.Data out of Taiwan shows factory production up +8.2% on a year-on-year basis to November, although retail sales only rose +2.8% on that same basis.Vietnam has imposed 25% tariffs on steel imports from China. These neighbours have a very long-standing uneasy relationship.In Europe, there is increasing optimism a Brexit deal can be achieved with both side giving upbeat commentary. But there is no deal yet, even if financial markets are acting as though there is.In Australia, they reported a trade surplus of +A$1.9 bln in November, down sharply from +A$4.7 bln in October as trade bans by China started to bite. Exports rose just +1% from October but are now -4% lower year-on-year and became much more focused just on iron ore. Coal exports collapsed. Rural exports fell sharply too. Imports rose +10% year-on-year, although strong imports of capital goods bolstered this data.Wall Street is up +0.6% afternoon trade today. Overnight most European markets had very good sessions again, up another +1.2%, although London only rose about half that. These gains were on the basis that 'progress' was being made on Brexit. Yesterday, the Shanghai equity market finished up +0.8%, Hong Kong was +0.9% higher and Tokyo closed +0.3%. All three are only a partial recovery of the Tuesday drop. Locally, the ASX200 rose +0.7% and also only making back part of the prior fall, while the NZX50 Capital Index was again up impressively, this time another +1.4%.The latest global compilation of COVID-19 data is here. The global tally just keeps on rising, now at 78,264,000 and up +707,000 in one day. But the largest number of reported cases globally are still in the US, which rose +209,000 overnight for their tally to reach 18,707,000. In Australia, their Sydney-based community resurgence seems to be stretching out a bit. There have now been 28,238 COVID-19 cases reported, and that is +19 more cases overnight. The UST 10yr yield will start today a lot firmer at just under 0.96%, a +4 bps rise. The price of gold is up +US$10 today recovering some of yesterday's fall to be now at US$1874/oz. Silver is up too.Oil prices have risen +US$1.50/bbl and are now just over US$48.50/bbl in the US, while the international price is down to just on US$51.50/bbl.And the Kiwi dollar is back up to 71.0 USc and making back all of yesterday's ½c drop. Against the Australian dollar we are holding firm at 93.6 AUc. Against the euro we are up almost +½c to 58.2 euro cents. The longer it takes you to get up to speed in a new role the longer it’s going to be before you stop consuming value and start producing value. As a leader you need to figure out how you can get to the point of true value creation as fast as you can, but in a smart way. In a study that was conducted by Michael and his team a few years ago they found that unaided the process for leaders to reach the breakeven point can take up to six months. So if that timeframe can be reduced it not only helps the organization it also helps set the leader up for success very early on. And of course, the time it takes to start creating value also depends on the type of transition you are going through. Staying in the same company but moving to a different role may take less time than moving to a different company and starting in a role that didn’t exist before. Common traps leaders fall into during transitions There are several traps people can fall into when they are going through transitions in life and at work. It is important for leaders to be aware of these traps so they can be careful to avoid them. One of the biggest traps Michael points out is when leaders stay in their comfort zone and continue to define their role through the lens of what they are good at. Michael says, “When I coach people one of the questions I ask them fairly early on is what are you really good at and love doing that you need to do less of here? And what are you perhaps not so good at or not enjoying doing that you need to do more of? So as you enter a new role, you need to think about what do I need to let go of and what do I need to embrace? And that kind of helps get you through the comfort zone trap.” When you are making a transition, don’t just assume that what has worked in the past will work in your current situation. This is especially important if you are not only transitioning in a role, but also in a different organization. A lot of times the job description that’s given to you in the interview may not give you the full scope of what needs to be done, so it is important to check and recheck what you’re really there to do. Go one level deeper than the job description to find out why you are there. Figure out how you can add unique value to the organization and then use that as your North star. Another trap leaders can fall into during a transition is not reaching out to peers and stakeholders early enough. A lot of emphasis is put on leaders to connect with their team and their boss, but most leaders neglect to connect with their peers and stakeholders and that can be harmful later on. Michael says you shouldn’t wait until you have a problem and need their help before you reach out to them. A third trap to watch out for is what Michael calls the action imperative. When you are put into a new role most likely you are going to feel pressure to do something or make a decision right away. Most of the time that pressure is coming from within yourself, and not something that people expect. Of course there are exceptions, but in general try to fight this feeling. As Michael shares, “It's that sense, maybe it comes a little out of the imposter syndrome kind of idea, or that sense of I need to prove myself, show that they made the right decision in hiring or promoting you. And you can have that pressure, and that can lead you to do things that you're perhaps not fully ready to do or that are not as informed enough or not socialized enough. And that can create a vicious cycle if you're not if you're not careful.” When you start to feel pressure to do something right away, ask yourself where is this pressure coming from? Is it coming from within yourself or is there a legitimate reason for you to act on something immediately. The lack of leadership training inside organizations One thing I found while writing my latest book, The Future Leader, is that most people spend 10-15 years in leadership positions before getting any formal leadership training from their organization. There are quite a few people who are promoted to leadership roles in their 20s and 30s but on average people are in their late 30s or early 40s before going through training. So how are you as a leader supposed to get up to speed and have a successful transition into a position of leadership if you have never had any formal training? Michael says it means it leaves responsibility for leadership development on the individual. This can seem daunting, but the good news is there are so many resources out there these days you can turn to. There are online courses, books, videos, etc… on leadership and the skills related to being a great leader. So if your organization is not providing you with the skills you need, there really isn’t an excuse. And while leaving training up to the individual isn’t the best way of operating for an organization, it is happening more often now because of the unraveling of the social contract between organizations and individuals. It is no longer common for a person to stay at one company for their entire career. Gone are the days where the company provides a safety net for employees, and so employees no longer feel loyalty to the company. Leaders have to be proactive and intentional in onboarding and integrating themselves into a new role. As Michael says, “If you don't own your transition, your transition will own you.” How to have a successful transition For leaders going through a transition process Michael says it is important to understand the challenges up front and be clear about how you are going to create value in what you are there to do. Be sure to plan your learning process, engage with peers and stakeholders early on, and be really thoughtful about how you are going to arrive in the new organization and the messaging you want to send. Michael says, “a lot of what you do early on, is about signaling and symbolism. As a mechanical engineer, Minal's first job was working in the software industry with 3D-CAM (Computer Aided Manufacturing). At the time, designing and building cars was a booming industry that had yet to see countless recessions take their toll on the Michigan economy. While working with 3D CAM, Minal saw the power of software and knew that's what he wanted to do. He also knew it was where the future was headed, because according to Minal, “I quickly realized, EVERYTHING is going to be related to computer science.”His pursuit led him to get his Master's in computer science, and eventually, because he wanted to be able to speak the language of business, he obtained his MBA.Minal is the Director of Process, Governance, Tools & Metrics at Hewlett Packard Enterprise (HPE), but he's in the unique position to be able to speak on two very different program management fields: using waterfall techniques to build hardware and using Agile to build software. TOPICS: What is the difference between running your own firm and working in a corporation? 1:14 The largest difference is that you have to learn self sufficiency when you have your own business. You’re required to be so resourceful. The definition of an entrepreneur is someone who has floated payroll on their personal Visas’s first. That is leadership. What made you decide to start helping a larger organization over growing your own business? 5:15 Honestly, I got a great offer from a company. For about a year and a half before the offer, I was working on a huge project with the Smithsonian, nicknamed “Julie’s Baby”. At the time, I talked to an intern who told me that from watching me, she wouldn’t want to be an agency owner. It opened my eyes to see that I wasn't able to practice my craft because I was so busy running the entire project. 8:03 It’s much easier to have a single set of KPI’s, one boss, and a refined focal vision instead of 40-50 clients. The basics were the same, the dynamic was a little trickier but it’s so much easier to work in a corporate environment. What is your advice for somebody transitioning from entrepreneur to corporate? 9:20 The most important skill to practice is listening. When I joined Walmart, it had a history of a challenging work culture. People only lasted six weeks to six months. I went to meet with my upper management and he sat me down and told me I was doing a great job because of one reason, I was asking more questions than I answered. What do you think separates individuals that reach high management versus getting stuck in middle management? 15:21 I’m a huge fan of mentorships. I always identify somebody in an organization that can (and will) give me blunt feedback. We always need it. How do you deal with failure when it affects a lot of people? 21:17 Own it fast, own it publicly, and then fix it. How can you help your organization, small or large, get better at learning? 29:11 He who learns fastest, wins. While that’s the macro conversation, it’s a culmination of micro, individual employees. If individuals don’t map out their own learning plan, the organization can’t move forward. For me, this means that I understand what the future of blockchain, AI, and deep learning is to implement that into our work today. How do you build a network and find a mentor outside of your organization? 34:35 Show up. Make a point of attending networking functions and integrating into the community. If there aren’t networking events near you, be the one to start the conversation and have your own event. What trends in marketing are you most excited about? 39:31 The fact that eCommerce will hit $2 trillion in revenue yet, the industry is slowing down says a lot about the customer experience. We’re not harnessing current technology at the level that we could. The excitement comes from how we extract value from AI, and learn to leverage voice and bring data sets together. She is a young entrepreneur who has been a game changer in the real estate and finance industries. At 28, she made the Forbes magazine 2015 list of 30 Under 30 Rising Stars of Enterprise Technology and has underwritten over $5 billion of real estate. Jilliene Helmen, the former Vice President of Union Bank quit her job to start RealtyMogul.com in 2013. Her team’s mission is to simplify real estate investment through crowdfunding, allowing entrepreneurs and investors to get in the game. Sitting on the RealtyMogul.com board, Jilliene is responsible for the company’s strategic direction and operations. Today, her company is a leading online real estate capital marketplace with over 73,000 members and 65 employees. Working in financial services as well as technology, Jilliene is no stranger to the male-dominated industries. Having grown up in an entrepreneurial and real estate savvy family, she found that she had a passion for both. After working in the banking circle for several years, Jilliene found it was stifling and decided as a result to become an entrepreneur. Knowing that her company needed investment to be successful, Jilliene went through the process of securing venture capital (VC). She had to work extremely hard, and hold plenty of meetings but as a result was successful in raising $45 million in capital across the company. Jilliene attributes hustle and resilience as the keys to being a successful entrepreneur, especially in male-dominated industries. Even if she doesn’t know the path, she knows her destination and works towards that every day. Through hustling, Jilliene has built a strong network that she can reach out to and leverage to her company’s advantage.
