Recruitment entrepreneurship can be immensely rewarding, but also brings the risk of burnout and overwhelm. New entrepreneurs can be vulnerable to workaholism, which can lead to negative consequences on physical and mental health, as well as personal relationships. We need to recognize the signs of workaholism and take steps to maintain a healthy work-life balance   My special guest, Tina Hazlett, founder of Spectrum Recruiting Solutions, shares her tips for success while maintaining a work-life balance. She gave at least four intentional steps that she took to overcome burnout, and I am sure you will find value in exploring the same steps.   Tina also shared the journey of how she transitioned from being a recruiter to a business owner, and how she navigated unpredictable market conditions. She also walked me through her advocacy of addressing the gender gap in her industry, and the steps they took to be successful in taking small steps forwards.   Tina has 22 years of experience in recruitment and started her own firm, Spectrum Recruiting Solutions, in 2018. They've since grown to a team of 14, based in the Salt Lake City area, Spectrum supports engineering and manufacturing companies in Utah through a combination of Direct-hire recruitment, RPO, and Consulting. [51:48] Recognizing the Right Time to Expand and Grow Your Team.   Overcoming Burnout as a New Entrepreneur   New entrepreneurs can be vulnerable to workaholism for various reasons: passion and drive, new responsibilities, and adjusting to the learning curve of managing a new business. This was exactly how Tina felt when she founded Spectrum.    “If I'm being very honest about a couple years into starting spectrum, I hit a wall and I hit it hard and was so super burned out. And there was about at least a three-week period that I struggled to get out of bed. I was so tired.”   If you are feeling the same way, do not just ignore it. Workaholism leading to burnout can have many negative consequences. Tina was well aware of this fact, so she took action in order to build herself back up. We discussed the four steps she took to overcome overwhelm:   Realigning her priorities and making the most of her support system. She took concrete steps like scheduling dedicated family time on her calendar Creating a space for herself to take care of her mental health by doing yoga. Walking away from adversarial clients.   Gender Balance and Diversity Within the Engineering & Manufacturing Field in Utah   Tina talked me through her advocacy when she was planning to launch her recruitment firm. She said, “We really struggle in terms of our reputation and women's rights. That's one thing that I really wanted to promote. Where we focus on engineering and manufacturing in Utah, there's not a ton of representation for females out here, especially when it comes to equality, politically and professionally. Our goal was to really make sure women have a seat at the table.”   Her team took intentional steps to reach their objectives. They created channel partnerships and pipelines of candidates. They go beyond social media platforms through face-to-face networking.  She elaborated on how they would align with a group with similar mission and values for mutual support. This resulted in having females in 41% of their placement, which is an astonishing feat in their industry.   Business Development Strategies   We also discussed Tina's most influential business development strategy. How are they able to develop their client base? She explains, “Through a lot of our networking events is our number one way to do it where we can get in front of people. For example, we just did a hosted roundtable with the Utah Outdoor Association which does a lot of product development for outdoors like kayaks, canoes, tables, and that type of thing. So if we can get in and present, be the experts, be that resource, then we have people coming to us with questions that evolve into those strategic conversations. And what's been the most successful for us is getting that FaceTime. We're not cold callers.”   This strategy of hosting and speaking at events builds the credibility of Tina and her team. But as we grow older, we develop a fear of placing ourselves in unfamiliar situations. Getting out of our comfort zone is daunting. But do you know what is much scarier? It's when your fear stops your growth and progress. Fear kills our potential and hinders us from striving in our career, life, and relationships — but this should not be the case. Instead, we should embrace change. In this episode, Leanne Culloden shares the three proudest moments that led her onto her current path today. She talks about deciding to embrace change, be independent at a young age and how it shaped her view of the world. She and her friend booked a two-week holiday to Majorca and decided to live and work there shortly after. Everyone should embrace change and experience taking themselves out of the environments they grew up in. Leanne already knew that she didn't want to go to university and would instead get a job and work. Her pride comes from making the massive decision to put herself into a different situation at a young age. [05:52] What She Learned from Being Independent at a Young Age She met a lot of amazing people from different parts of the world. She was able to learn a lot about human behaviour. Learning how to manage money without her parents was a big thing. Independence is learning how to live as an adult. Taking that courageous step to embrace change led her onto the path she's presently walking. [07:20] How It Shaped Her Relationships She met many people from all over the world with different personalities and characters. While growing up, society conditioned us to show up in a certain way. Leanne learned about people's differences and diversity during that time. The experience helped her understand and collaborate with other people on a work and personal level. [08:56] Why Adults Don't Embrace Change We were bolder in trying out new things when we were younger. But fear develops as we grow older. Allowing fear to take over stops you from progressing in many areas of life, especially at work. Leanne is a big believer in always trying to push yourself out of your comfort zone. Recognise what your fears are, and try to show yourself out there. That's what growth is. [10:27] The Progression of Her Career at Mitie Her second proudest moment is her career at Mitie. She has been working at Mitie for 12 years, starting as a temp and working her way up to a management role. She took the opportunity to lead a project around mobilising a contract in the nuclear industry.  Leanne took the role for two reasons: (1) she's a people pleaser, and (2) it was a real opportunity. They were awarded the contract and set up a team of 30 people. She takes pride in it because it was the first time she had been in complete control of an end-to-end project. The contract is still ongoing nine years after. Leanne takes pride in having the ability to support people in their passion and careers. [14:05] What to Look for When Handpicking Team Members Not everyone is cut out for the roles available in the facilities world. They held an open day in the local community and interviewed around 250 people. The project required customer-focused security roles. The interview process focused on soft skills. Some people may not look like someone fitting for the role at first glance. But asking them probing questions can make you realise they're perfect for the team. Balancing people's strengths is key to creating a great team. [16:10] Learnings from the Interview Process Leanne learned what not to do in an interview situation. She also met people with great potential who were in the wrong jobs and gave them an opportunity. A good interviewer can uncover the mask the interviewee is wearing. [18:44] Her Role as a Strategic Account Director Her third proudest moment is her role as a Strategic Account Director. Leanne works in the security business of Mitie. She provides security services to large customers across the UK. Her proudest moment is working through the pandemic while still delivering excellent service. They decided to collaborate at every level by setting up different degrees of communication.  It means a lot to thank the people involved in a project for their contributions. [21:55] Building a Great Customer and Team Relationship They continue to provide amazing service to their customers. Hearing good feedback fills Leanne with pride because it means she's doing her job well. She feels lucky and proud to work with amazing team members. [23:16] Managing the Transition of On-Site to Work from Home Leadership  Leanne got used to being a hands-on leader and getting out there. Their clients were not working on-site and didn't want them to come there as well.  She has an open-door policy and keeps her lines of communication open at all times. People can sometimes be in their little bubble, making it hard to see what's outside it. Having open trust and visibility is critical in leadership. Leanne's team put video communication in place early on for easy access to one another. They also issue a quarterly newsletter that incorporates employee interviews and photographs. [27:54] Creating Work and Life Balance Leanne is a mum and a wife to a husband with an equally massive job. Organising is key to keeping work and life balanced. Mum guilt is a real thing. She sees it as having different areas of life that are equally important. Knowing your priority at the time, having open communication, and not letting guilt consume you is key to creating balance. Doing the inner work leads to getting outward results. Leanne has a few non-negotiables in terms of self-care. [30:51] Leanne's Secret to Success Her secret to success is not having or not believing that you have all the answers. You are letting your ego take over when you believe you have all the answers. It leaves no room for growth, learning, and making wrong decisions. Always be humble and seek out more in terms of knowledge and learning. One big secret of success is understanding the people around you at work. Always take help when offered; showing vulnerability is something that resonates with people.  5 Powerful Quotes [04:07] “I would absolutely encourage everybody to take themselves out of their environments where they grew up, go to school, hang around with the people that are around them where they grow up, and go and meet new people, go off to a different place.” [07:33] “I think when we grow up, we're conditioned to believe that we need to behave in a certain way, act in a certain way, speak in a certain way to people, look a certain way to a degree as well." [09:51] “You have to recognise what your fears are and then really try and show yourself out there. In this episode I’m diving into the 3 common mistakes we can all make when we start a new job.  In the next 6 episodes I break these mistakes down and show you how to avoid making them. I’ve learned these lessons, so you don’t need to. I’ll be helping you every step of the way.  Here are the 3 common mistakes you want to avoid making: Mistake number 1 I call this mistake ‘hitting the ground running’. This is all about leaping too soon to deliver, without building real insight into what matters and developing an understanding of ‘how things get done in your new firm’ This mistake comes from a good intention, you’re keen to make a ‘big and best’ first impression and that’s entirely understandable - after all you’ve worked hard to get to this point.  You want to prove to the people who hired you just how right that decision was and you want to repay their confidence in you by ‘hitting the ground running’. Hitting the ground running isn’t everything we imagine it might be. It can lead to making assumptions about goals, challenges, and logistics that can make your first attempts at delivering something valuable fall flat on its face.  Leaping too soon to deliver without building real insight into what matters and building bridges with the people that need to be a part of your new world of work can be disastrous.   Mistake number 2 This mistake is characterised by ‘Playing it small’The reason we usually do this is because we’re doubting ourselves -  and talking ourselves out of stepping into our potential in this new role because we’re scared of making a mistake.  Starting a new job IS scary.  Full stop.And it can make our inner critic - that gremlin in our head - go into overdrive as they try to keep us out of danger. Mistake number 3 This is all about the way we can limit our impact by just focusing on our own narrow job role rather than building bridges and creating influence through an extended network. No matter what job you do, what level you’re at, where you work, or what your goals are, achieving more influence is critical for success. And it’s even more important in a corporate environment that is matrixed and layered with many different stakeholders. Influence may be the untapped life force behind your career.   It’s a super skill that we know is valuable but in my experience, we only try and build it when we actually need it for something specific - like a career move or launching a critical new project - and that’s a mistake. These are the 3 most common mistakes I’ve made and that I’ve seen others make. You need to be able to have a real conversation instead of just having things passed down to you. Set aside time to do market research because construction is evolving quickly.   This week, host Sue Dyer speaks with Donna Laquidara-Carr from Dodge Data & Analytics about the research surrounding construction trends and the barriers to building successful teams.   About Guest Donna Laquidara-Carr (1:30) Donna Laquidara-Carr is the Director of Industry Insights and Research at Dodge Data and Analytics. Donna has worked with Dodge for over 20 years and has seen the industry over a long period of time, through lots of changes and has seen the research over time. Donna is also the managing editor for the SmartMarket Report and has been in that post since 2010.   Donna’s Journey to Becoming the Director of Industry Insights and Research at Dodge Data and Analytics (3:10) Donna’s father was a contractor and she worked in his office while in school Donna joined Dodge in the communications capacity and then went on to get her PhD in English After getting her PhD, Donna went back to Dodge to become the Training and Policy Manager Donna ended up working with sustainability experts in her organization After looking at the research, she moved over to her current position when a job opening came up   Donna’s Greatest Strengths as a Leader (6:10)   After leaving news gathering she hasn’t had people reporting to her, so she’s had to learn how to lead peers You have to find ways to think of yourselves as collaborators The ways that she’s able to support others encourages others to support her   About Donna’s Research on Collaboration (8:00) Collaboration is at the heart of positive project outcomes Everyone who participated in the study had to pick two different projects they had done in the last five years - the best project, and a more typical one The study focused on budget, schedule, quality, and safety For most owners, 79% of the owners said their best project finished on schedule or early while a typical project experience did not finish on schedule 83% of owners said their best projects finished on budget compared with 51% of typical projects; Quality was similar to budget On a scale of 1 (lowest) to 4 (highest), 56% gave their best projects a 4-rating, only 28% of the typical projects achieved a 4-rating for Safety There’s a big gap between how owners feel on their best project and how they feel about typical projects Team chemistry and integration are directly correlated with high levels of performance On best projects, 76% of the owners engaged key stakeholders before schematic design Delivery methods didn’t have a big correlation to best vs. typical project outcomes   What is the Commercial Construction Index (CCI) and How That Can Help Teams (17:20) Dodge Data & Analytics does a quarterly survey of general and trade contractors, the goal is to get a snapshot on a quarterly basis of how contractors think the industry is doing based on real experiences The index number is based on whether the market will give them work, the revenue they expect next year, and their backlog going into next year To understand the market better they look at how difficult the contractors are having finding skilled workforce, the ability for contractors and owner to get financing, material prices, and important trends Contractors and Owners can look at what their peers are experiencing and use the information to plan   What Donna Learned in the Managing Uncertainty Study (24:25) The study was about understanding the causes of uncertainty in construction. They surveyed about 4,000 people in the industry which narrowed them down to seven causes. They then did a more focused study on those causes such as: unforeseen site conditions, owner driven changes, acceleration of the schedule by the owner, design errors and omissions, and construction coordination issues and contractor caused delays. People tended to underestimate the issues that they caused and overestimated the issues that others caused. At the end of the study, they discussed what was the best strategy that mitigated each problem. Better communication was always ranked higher than any other mitigation factor.   In the Lean study, the Big Room concept (everyone located in one room working together) was the one thing that correlated to highest project success.    The Biggest Gap Between Performance and Proficiency (34:00) Communication skills was considered to be the biggest gap between performance and communication skills.  70% of Contractors found communication skills to be important but only 39% felt that their workers had strong skills in this area.  Contractors need to figure out how to improve communication skills amongst teams.  You can’t know what the core problem is until you communicate effectively   About Dodge Data and Analytics (35:25) Dodge Data and Analytics was founded in the 1890’s by Fred Dodge. They have the most comprehensive database on projects tracked from pre-design to project completion. They have the ability to use their database for forecasting purposes. They do custom and private market research for clients, and research on trends with partners in the industry.  One upcoming study will be looking at prefabrication and how it will affect the construction industry.  The results will be out in the Fall.   The Biggest Challenge Donna Has Faced in Her Career (40:30)   After applying to schools for her PhD she got rejected for every school she applied to.  Donna called every school that rejected her and found out why they rejected her.  Donna figured out what her gaps were, took some master level classes and got accepted into Tulane University   The Best Advice Donna Has Ever Gotten (42:40)   More than advice, she’s found it helpful to have people to model herself after. Her was a role model.  Her mother was raising a family of five and helping her father run the business side of his company. Judy’s Journey to Becoming the Assistant Director of Aviation at San Jose Int’l Airport (3:30) Faith has been in airports since she graduated from college (3:35) Faith tells a story about her very first project at her very first airport (4:00) She wanted to return to California and was offered the position of Deputy of Planning Development at Mineta San Jose International Airport (6:00)   Judy’s Strengths as a Leader (7:30)   Her focus is on the people, creating a team atmosphere, and having fun along the way (7:42) She studied the people she felt were great leaders (8:05) Take every situation as a learning experience so you can evolve yourself (8:15) Everyone has a strength, you just have to find their strength and channel it in the right direction (9:05) Judy’s Vision When She Became the Head of Planning and Design (10:48) When she arrived, she met with every member of the team individually and asked what was working, what was not, and what their goals were (12:35) She wanted to restructure the focus of the division to reflect what they do, not division titles (13:28) She wanted project delivery to be the key focus of what they did (14:00)   What Judy did to Articulate Her Vision to Her Team (15:40) She used feedback from her team and outlined their responsibilities (15:48) She brought changes forward to the Assistant Director and Director of the Department and got their buy-in (16:00) She structured a roll-out plan meeting with employees individually, to the division, and then to the whole department (16:40)   What Judy’s Roll-Out Plan Looked Like (18:15) It was important that she met with the team individually and found out how she could help them through the transition. The division-wide meeting was important so people could hear each other’s questions and leadership’s answers. And finally, the message to the department was also important for change buy-in.   How to Know That What You’ve Set Out to do is Successful (22:15) When employees self-identify as working for the new initiative (22:50) When employees love their jobs and look forward to work (23:10) When every person is assigned a role and on the same page and agreeing to the same goals (24:02)   What’s on the Horizon in Judy’s Future and for Her Team (25:50) They’re looking for a Deputy that’s the right fit for the division so they can continue growing and prepare for a larger capital program. She wants to have the team members ready for any future leadership programs.   About the San Jose Airport (30:00)   The Airport’s primary market is Silicon Valley but also Monterrey County and inland valley areas. The markets economic growth has allowed significant passenger growth over the past three years and is continuing to grow.  The Airport expects to hit 15 million passengers by the end of the year. With growth comes challenges - they are gate constrained, they are looking to expand their terminal, and they want to be prepared to deliver on their projects.   The Biggest Challenge Judy Has Faced in Her Career (32:58) She had a project from the start that didn’t have good scope and she had to dive deep into the project and stay there because the project manager was never aligned. They went through two bidding processes before getting a valid bid. The contractor wanted to pull off the project and Judy asked for two weeks to come up with a new plan, and she implemented partnering. The project ended on time and on budget and the team won a Diamond Level International Partnering Institute John L. Martin Partnering Project of the Year Award in 2017.   The Best Advice Judy Has Ever Gotten (38:00) It’s better for change to be evolutionary rather than revolutionary. It’s about getting people’s buy-in and that doesn’t occur overnight. Measure your path over time and you will see success.
